fix(provider-core): provider updates find npm on the provider's custom PATH - #27321
A provider installed with a version manager's Node, such as mise, only works when its settings add that Node to PATH. Updating it from T3 then fails with Failed to run update command npm: NotFound. The resolver finds the npm prefix through the provider's environment, but the update command ran with the server's environment, which doesn't have npm on PATH.
npm, pnpm, bun, yarn, Volta and Vite+ updates now run with the provider's environment, the same one the provider and the resolver's probes already use. The runner also resolves the command through that environment, so Windows finds npm.cmd there. pnpm's latest-version lookup moves to the same environment, so it still asks the pnpm that will run the update. Native updaters and Homebrew are unchanged.
The environment stays on the server. Clients only receive the command text.
Scope and approval
Fixes the bug in #27132. The reporter's error shows the npm command T3 built for the mise-owned install, failing to find npm.
Verification
vp test run packages/provider-core/src/server/maintenanceResolver.test.ts apps/server/src/provider/providerMaintenanceRunner.test.ts: 70 tests pass.
The npm resolver test now gives the provider its own PATH and checks that the update action carries it. It fails without the fix.
The pnpm latest-version tests now put pnpm on the provider's PATH instead of the server's, to match the new lookup.
provider-core and server typecheck, lint and format pass.
Not checked: a real update of a mise-installed Codex.
PR filed by Claude Opus 5.5 in Claude Code through T3 Code.
Macroscope's review found this PR approvable — Provider updates now resolve and run package managers using the provider's configured environment, matching installation discovery. Existing ownership checks and update coordination remain unchanged, keeping the correction narrowly scoped.

Package-manager resolution and update capabilities packages/provider-core/src/server/maintenance.ts, packages/provider-core/src/server/maintenanceResolver.ts, packages/provider-core/src/server/maintenanceResolver.test.ts
Package-manager probes and update capabilities use the provider environment. Configured npm version lookup merges the host and update environments. Tests cover npm and pnpm resolution with provider or inherited PATH values.
The runner passes the provider environment to command resolution and reuses it when spawning the child process. The Windows test checks npm shim resolution with the provider PATH and verifies the spawned environment.
pingdotgg/t3code#24369: Configured npm version lookup now uses the update environment, which can apply provider npm configuration.

Merge Risk: Low · up to bb10d
Provider updates appear mergeable with awareness that update hints may temporarily reflect another pnpm environment. The supplied evidence does not establish a broader update failure.

Explanation
The title names the fix and its scope: provider updates now find npm on the provider's custom PATH. The changeset matches this. The runner resolves npm through the provider environment, and the resolver and tests pass that environment to update capabilities for npm, pnpm, bun, yarn, Volta, and Vite+. The title is conventional-commit formatted, concise, and specific. It is not vague or misleading.
Full details: Description check
Explanation
The description follows the template. It has Problem, Change, Scope and approval, and Verification sections. The Problem section states the failure, the cause, and the issue reference (#27132). The Change section explains the environment change and what remains unchanged. The Scope section links the bug report. The Verification section lists the exact test command, results, the failing-without-fix check, typecheck, lint, and format, and states what was not checked (a real mise-installed Codex update). The template's approval requirement is met by linking the bug issue. The description is complete.
Full details: Linked Issues check
Explanation
Issue [#27132] requires provider updates to work when the provider needs a custom PATH. The resolver now puts the provider environment on npm, pnpm, bun, yarn, Volta, and Vite+ update actions. The runner uses that environment for command resolution and process execution. The tests verify provider PATH propagation and Windows npm.cmd resolution.

Explanation
The changes stay within [#27132]. They propagate the provider environment through update resolution, package-manager probes, and focused tests. Native updaters and Homebrew remain unchanged. No unrelated feature change is shown.

The Windows test at apps/server/src/provider/providerMaintenanceRunner.test.ts:621 stubs SpawnExecutableResolution so that npm resolves to C:\fake\npm\npm.cmd for any environment. It also sets the same PATH in HostProcess.Environment. Because of this, the test passes whether or not env is passed to resolveSpawnCommand, so it cannot detect the regression this change fixes. Add a case where the host PATH lacks npm.cmd and the resolver finds it only through the provider PATH. The stub must read the environment for this case to pass only through the provider PATH.

Add a Windows test case in the `SpawnExecutableResolution` coverage in
`providerMaintenanceRunner.test.ts` where the host `PATH` does not contain
`npm.cmd` and only the provider `PATH` does. Update the resolver stub to inspect
its environment and resolve `npm` from that provider `PATH`, so the test fails
if `resolveSpawnCommand` does not receive `env`.

continued this on the original branch, preserving ashx-j's commits and the shared provider-environment correction. merged current main without rebasing. main added a configured npm version lookup, so it now resolves and probes npm using the updater's environment too, including pnpm's fallback. addressed the review finding for partial pnpm environments by inheriting host variables during command lookup, with provider values taking precedence. the existing pnpm table covers inherited and overridden paths; the inherited-path case failed before this correction. shortened the environment comment and strengthened the existing windows test to assert the spawned environment.
verification at bb10dc65179e5aba44820d9735cf1adb7871e49e:
main's implementation fails the npm environment and windows shim regressions; the pnpm provider-path cases also fail before the fix.
blacksmith vp run check:changed github/main: formatting, lint, knip, graphql, 25 affected package typechecks, and 93 tests pass.
real linux runtime through the production resolver and maintenance runner, with a registry seam that reads the actual codex binary version. npm exists only on the provider's custom path:
main: 0.165.0 -> npm: NotFound -> 0.165.0, state failed
fixed: 0.165.0 -> npm install succeeds -> 0.166.0, state succeeded
both independent code reviews approve this head. no visual layout changes, so no screenshots. unverified: full client/rpc integration, native windows/macOS execution, and live updates through other package managers. the previously accepted pnpm ownership and advisory-cache limitations remain outside this fix. all 29 ci checks are green on this head. both independent reviewers approve this head, and the bot review follow-up has no new findings.

used the repo's playwright and google chrome to add a real git project, configure the codex binary and provider environment in settings, and run real gpt-6.1-sol turns through the local proxy. no mocks, fixtures, replay provider, or database edits.
installed real codex 0.164.0 under a separate npm prefix. npm was absent from the server's launch and login-shell path, and present in the provider's custom path. main's settings → providers → codex → update now failed with Failed to run update command npm: NotFound.
with matching app-created data and settings, the pr's same update action ran npm, upgraded that exact install to 0.166.0, cleared the update state, and reported available. the executable independently returned codex-cli 0.166.0.
neighboring behavior passed: resumed the original thread and started a fresh thread using the updated codex. both completed real git tool calls with gpt-6.1-sol; the repo stayed clean. provider refresh reported the new version and model list.
blacksmith: the 92 focused maintenance tests passed. vp run check:changed 80a2351fcb909034e65a512dfabeb3cdfd367762 passed format, lint, knip, graphql, affected typechecks, and 93 tests. the pr head also has 29 successful ci checks.

Notify immediately when the thread shell reports completion, and preload both sounds when a user gesture unlocks audio. Keep completion deduplication and suppression for existing, archived, and stopped runs.
This intentionally removes the continuation grace for completion alerts. A completed run can now notify before an automatic continuation starts. The sidebar's two-second placement grace and server settlement behavior remain in place.
Validation: `vp run check:changed` passes after merging current main, including 40 affected tests, formatting, lint, unused-code checks, affected typechecks, and React compiler checks. Tests cover immediate completion, duplicate suppression across reconnects, preloaded audio reuse, and retrying failed loads on alerts without retrying on every gesture. Audible timing has not been verified in a live client.

Problem
A provider installed with a version manager's Node, such as mise, only works when its settings add that Node to
PATH. Updating it from T3 then fails withFailed to run update command npm: NotFound. The resolver finds the npm prefix through the provider's environment, but the update command ran with the server's environment, which doesn't havenpmonPATH.Fixes #27132
Change
npm, pnpm, bun, yarn, Volta and Vite+ updates now run with the provider's environment, the same one the provider and the resolver's probes already use. The runner also resolves the command through that environment, so Windows finds
npm.cmdthere. pnpm's latest-version lookup moves to the same environment, so it still asks the pnpm that will run the update. Native updaters and Homebrew are unchanged. The environment stays on the server. Clients only receive the command text.
Scope and approval
Fixes the bug in #27132. The reporter's error shows the npm command T3 built for the mise-owned install, failing to find
npm.Verification
vp test run packages/provider-core/src/server/maintenanceResolver.test.ts apps/server/src/provider/providerMaintenanceRunner.test.ts: 70 tests pass.PATHand checks that the update action carries it. It fails without the fix.pnpmon the provider'sPATHinstead of the server's, to match the new lookup. Not checked: a real update of a mise-installed Codex.
