perf(server): reuse compiled modules for CLI commands - #27433
Short t3 commands repeatedly compile the main CLI bundle. Enable Node's compile cache before the normal CLI dynamically imports it, using the existing desktop cache-directory convention. Node's explicit cache location and disable flag remain authoritative; cache failures never prevent a command from running. AppImage, single-executable builds, and the existing helper fast paths do not opt in.
Fixes#19332. This is a focused performance improvement to the existing CLI. The earlier broad PR #18219 was closed unmerged; this change contains only the cache initialization and its regression test.
Verification on Linux x64, Node 26.12.1:
The subprocess regression runs the real source CLI with isolated T3 home/cache directories. With the original entrypoint it fails because getCompileCacheDir() reports disabled. With the fix it passes, including an explicit cache directory, NODE_DISABLE_COMPILE_CACHE, and an unusable cache location that must still allow the command to finish.
vp test run src/cliCompileCache.test.ts src/entrypoint.test.ts (apps/server): 4 passed, also independently rerun by the reviewer.
vp run check:changed: format, lint, both knip passes, GraphQL checks, affected typechecks and adjacent/cross-file tests passed. vp pack built the npm CLI.
Real built CLI, node dist/bin.mjs --help, 11 interleaved samples per arm after warming: median 655.3 ms with caching disabled versus 446.0 ms with automatic caching (32% less). Cache size: 11.6 MB. Three fresh-cache runs took 729.5, 716.4 and 711.0 ms; the first invocation pays the cache-write cost. Original main's uncached median was 649.7 ms over seven runs.
Native macOS/Windows and a packaged single executable were not run. No UI or model-facing text changes.

Macroscope's review found this PR requires human approval — Normal CLI commands now automatically persist compiled modules to reduce startup time, while helper paths and packaged builds skip initialization. The new default caching behavior and added static-analysis suppressions require human review.

Walkthrough
The normal CLI startup path enables Node’s compile cache before loading the CLI module. The helper selects a cache directory, skips AppImage and single-executable processes, and ignores errors. Subprocess tests check cache behavior under several environment settings.

Explanation
Issue [#19332] requires Node compile-cache support for normal CLI invocations, enabled before the CLI bundle loads, with a no-op for single-executable builds, a failure path that does not stop startup, and a regression test. At head, apps/server/src/bin.ts calls enableCliCompileCache() in the normal else branch before await import("./binCli.ts"). The four fast paths (__document-text, __managed-chatgpt-token, acp-mcp-bridge/acp-mcp-call) do not call it. apps/server/src/cliCompileCache.ts returns early when APPIMAGE is set or NodeSea.isSea() is true. It uses XDG_CACHE_HOME, or ~/.cache on Linux and the OS temp directory elsewhere, and appends t3code/compile-cache. All calls are wrapped in try/catch. NODE_COMPILE_CACHE and NODE_DISABLE_COMPILE_CACHE are not handled in the initializer. The test expects Node's own precedence: an explicit NODE_COMPILE_CACHE yields that directory, and NODE_DISABLE_COMPILE_CACHE=1 yields disabled. cliCompileCache.test.ts covers the default path, AppImage, explicit directory, disable flag, unusable cache location (exit code 0), and the successful --help exit. Incremental diff of bin.ts from the previous reviewed head is empty. I did not re-read apps/desktop/src/compileCache.ts in this review, so the claimed match to the desktop directory policy rests on the prior assessment and the PR description. The issue's test wording ("cache directory is created") is checked as reported cache-directory state, not as on-disk creation. Neither gap blocks the core requirements.

Explanation
The whole-PR change set, as described by the summary and read at head, contains three files: apps/server/src/bin.ts (+2 lines: import and one enableCliCompileCache() call on the normal path), apps/server/src/cliCompileCache.ts (new initializer), and apps/server/src/cliCompileCache.test.ts (new subprocess regression test). Each file directly implements or verifies the compile-cache objective of [#19332]. The fast paths and the single-executable and AppImage cases are not changed beyond the stated opt-out. The PR description excludes unrelated work from the earlier closed PR #18219. I found no unrelated change. The full whole-PR diff could not be read because it exceeded the inspection buffer; the assessment rests on the summary and the three files read directly.

Add an AppImage case to the cache-guard test using a truthy APPIMAGE value, and
assert that the run succeeds and reports CACHE=disabled. Keep the existing
normal-launch and explicit-cache checks unchanged.
Cover cache activation before the binCli.ts import.
Cover cache activation before the binCli.ts import.
The test reads getCompileCacheDir() only from a process.once("exit", ...) handler. If enableCliCompileCache() moves below await import("./binCli.ts") but remains before runCli(), the --help process still enables the cache before exit, so the test still passes. The binCli.ts module graph would load before cache activation. Add an assertion at the binCli.ts load boundary.

Review comment at @apps/server/src/cliCompileCache.test.ts around lines 20 - 35:
Update the CLI compile-cache test to observe cache activation at the `binCli.ts`
import boundary, rather than relying only on the `process.once("exit", ...)`
report. Assert that `enableCliCompileCache()` has run before the `binCli.ts`
module graph loads, while preserving the existing exit-time check.

updated this pr in place, preserving the original implementation and contributor commit. merged current main, then strengthened the existing subprocess regression to observe cache activation before binCli.ts loads and cover the appimage exclusion. this addresses both earlier review suggestions without adding production machinery or new test files.

reproduced the bug against current main: the strengthened regression fails with CACHE=disabled at the cli import boundary.
the same regression and entrypoint tests pass with the fix (4 tests), covering automatic caching, explicit paths, disable flag, unavailable storage, and appimage.
blacksmith vp run check:changed passed format, lint, both knip passes, graphql, affected typechecks, and tests.
blacksmith vp pack and built-cli node dist/bin.mjs --help passed. local source cli help also succeeded with normal caching, disabled caching, and appimage settings.
all 29 reported head checks are green. github reports mergeable with a clean merge state. two independent read-only reviews approved cddaba2 with no findings.
unverified: native macos/windows, packaged sea and electron runtimes, and a fresh before/after timing measurement. no new performance percentage is claimed. no ui changed.
verified as-is at cddaba22a3ce8044a06289a8024246e07f917d5d on this Linux Boat VM, Node 24.22.1, using the source CLI and real dev server.
checked out github/main (80a2351fcb) in a separate worktree and ran vp i. its real --help command exited successfully but had CACHE=disabled before loading binCli.ts, and created no automatic compile cache. started its dev app and paired Chrome successfully.
checked out the exact pr head and ran vp i. the real cli now enables caching before loading binCli.ts and persists 3,451 cache files (43,820,075 bytes). no source changes were needed.
explicit NODE_COMPILE_CACHE was honored. NODE_DISABLE_COMPILE_CACHE=1, unavailable storage (XDG_CACHE_HOME=/dev/null), and the AppImage environment exclusion each left caching disabled while --help still exited 0.
started the real dev server with isolated state. added a project pointing to the actual git checkout through t3 project add, then used t3 thread start --provider codex --model gpt-6.1-sol --wait. the real provider ran git and returned CACHE_PROVIDER_OK cddaba22a3.
used Playwright from the repo and /usr/bin/google-chrome to pair, navigate to the completed thread, type a follow-up in the actual composer, and submit it. Codex ran git status --porcelain and returned CACHE_FOLLOWUP_OK. a subsequent t3 thread send --wait also completed with CACHE_CLI_FOLLOWUP_OK. this checks client rendering, provider tools, continued conversations, and CLI/server communication with caching enabled.
blacksmith reran the existing compile-cache and entrypoint tests: 2 files, 4 tests passed. the head's 29 reported CI checks are green.
native iOS/Android, Electron, macOS/Windows, packaged SEA or AppImage execution, and the published npm bundle were not exercised on this Linux source checkout. the AppImage environment exclusion was exercised, not an actual packaged AppImage. no before/after startup speed measurement was made, so this verification makes no performance percentage claim. no visual behavior changed, so the original bug is demonstrated by the CLI transcript rather than matched UI screenshots. check:changed was not rerun because no files changed; the focused existing tests were rerun on blacksmith.
