Problem

The "Setting up worktree…" phase of a new thread (fetch, then git worktree add) does git work that does not need to be serial or repeated:

  • thread launch resolved the worktree base remote twice, so every launch paid for git remote and git for-each-ref (and a driver lookup) two extra times;
  • createWorktree read checkout.workers and resolved the base ref one after the other, then ran the base-ref step after the checkout;
  • the single-branch base fetch let git advertise and auto-follow every tag (791 on this repo) to fetch one branch.

Real traces from a dev server show each git spawn costing 40-340 ms under load, so the serial chain adds up before and after the checkout.

Solution

  • fetchWorktreeBaseCommit accepts the remote the caller already resolved, and ThreadLaunchService passes it, so the remote is resolved once per launch.
  • createWorktree reads checkout.workers and resolves the base ref concurrently before git worktree add. The base-ref config writes stay after the add and sequential, so they cannot race submodule init for config.lock.
  • The scoped base fetch passes --no-tags, matching the other scoped fetches.

Measured on a 28k-file repo, checkout itself is 9-13 s and is untouched here. The fetch timing difference from --no-tags was inside noise locally (about 0.3 s); the saving grows with tag count. This PR cuts spawns and tag traffic, not file writes.

Tests: two new driver tests (no tags downloaded; a caller-resolved remote is honored), both verified to fail without the change, plus a ThreadLaunchService test that the fetch receives the resolved remote. Ran GitVcsDriverCore, GitManager, WorktreeMcpService and ThreadLaunchService tests (328 passed), server typecheck, lint and format.

Related, not fixed here: #21328 (new worktrees stay racily clean), #9853 (submodule objects re-cloned), #11930 (fetch waits on a GUI SSH agent), #26996 (shared pnpm store across worktrees).

Claude Sonnet 5.5 in Claude Code (T3 Code).

Approvability

Verdict: Approved at e76ffc0

Macroscope's review found this PR approvable — Worktree creation reuses remote resolution and overlaps independent reads, while branch-scoped fetches avoid incidental tag downloads. The changes retain existing branch-fetch safeguards and do not introduce destructive operations or change product defaults.

You can add or adjust custom eligibility rules. Learn more.

Thread launch resolved the worktree base remote twice (git remote plus
git for-each-ref each time, plus a driver lookup). It now resolves once
and hands the result to the fetch.

createWorktree read checkout.workers and the base-ref comparison one
after the other after the base was known. Both are read-only, so they
now share one round trip before git worktree add.

The single-branch base fetch now passes --no-tags like the other scoped
fetches, so a repository with many tags no longer advertises and follows
them for one branch.

Walkthrough

Worktree launch now passes its resolved remote to base fetching. The Git driver accepts that remote, updates worktree base configuration, and uses explicit branch-specific fetch arguments that include --no-tags.

The fetch APIs use a named remote type. Worktree launch passes its resolved remote to base fetching. A test checks the project root, requested base ref, and resolved remote.
Git driver base handling
apps/server/src/vcs/GitVcsDriverCore.ts, apps/server/src/vcs/GitVcsDriverCore.test.ts
The driver resolves the base before checkout and uses it for worktree configuration. Base fetching uses a supplied remote when present. Tests cover fetching a branch without downloading its tag and fetching with caller-supplied remote details.

Written by gpt-6.1-sol on behalf of Maria

Verified in a real dev environment

Verified unchanged head 5df18b68c3830581721eaf8dfb866cce303f61c9 on Linux. Installed dependencies and ran main (8760d063e9) and this head sequentially, with isolated app state and one dev server at a time. Used repository Playwright with /usr/bin/google-chrome. Added the real Git project through the UI, selected Codex gpt-6.1-sol, chose New worktree / From main (remote), and submitted a real provider turn through the local proxy. No mocks, seeded database, or replay provider.

  • Main reproduced the redundant remote resolution: two git remote / upstream for-each-ref pairs before fetch. It also downloaded the remote-only verification-release tag.
  • This head performed one pair, used fetch --quiet --no-tags -- origin +refs/heads/main:refs/remotes/origin/main, and left the local tag list empty. Base-ref resolution occurred before checkout; both base config writes occurred afterward. checkout.workers=2 was preserved.
  • Both provider turns completed inside their new worktrees at the expected commit 556c40f, with clean working trees and readable project files.
  • Neighbor: switched Start from remote off. The new worktree used unpublished local commit ebdf669, issued no launch fetch, and completed a real Codex turn.
  • Neighbor: configured main to track upstream/main, advanced that remote independently, and launched with Start from remote on. It fetched upstream, checked out 8807e67 rather than local ebdf669, saved refs/remotes/upstream/main as the base, and Codex read the remote-only file. The original checkout stayed on its local commit.

Blacksmith verification passed: 377 focused tests; vp run check:changed b50d8a1b15eed3a75e1e0969765e14c6436d80d7 passed format, lint, knip, GraphQL generation checks, affected typechecks, and 332 tests. The worker needed PR history fetched before the comparison could run. GitHub CI is green. No source changes or pushes were needed.

Runtime command transcript

Main: real Codex turn completed in the new worktree

PR: same project and prompt completed in the new worktree

PR: local-base launch used the unpublished local commit

PR: configured upstream launch used the newer remote commit

PR: selecting the model and workspace, launching, and completing the real Codex turn

Not verified

Native iOS/Android clients, Electron-specific shell behavior, macOS/Windows, other providers, SSH authentication, submodules, and project setup scripts were not exercised on this Linux VM. This verifies fewer Git invocations and tag-fetch behavior; it makes no measured end-to-end latency improvement claim.

- compileCache.ts: take upstream's prepared server bytecode flow (pingdotgg#28572), keep Cody's cody/compile-cache directory.
- runtimeInstructions.ts: Antigravity now skips PR linking (pingdotgg#28629); Cody's final-answer block moves into runtimeInfo so both returns carry it.
- MessagesTimeline.logic.ts: Cody's wrap-up answers count as terminal replies, so they get upstream's hover timestamp while commands run (pingdotgg#28610).
- BranchToolbarBranchSelector.tsx: take upstream's undeferred branch search (pingdotgg#27434), keep Cody's full-ref keys.
- Mobile scheduled tasks: keep Cody's "Post runs to" picker and label beside upstream's managed-policy webhook notice and blocked-by-policy line (pingdotgg#27197).
- tailscale.test.ts: keep both new imports.
- Upstream tests rebranded: cody:// app links in DesktopLifecycle.test.ts, Cody branding in the DesktopStartupRecovery.test.ts stub, full refs from WorktreeBaseBranchPicker. Both desktop tests join personal-fixes.json.
- Windows sign-in setting: drop try/finally so React Compiler optimizes it (reactCompilerCoverage).
- Superseded: none. Adapted: none; worktree base fetch still goes through Cody's resolveWorktreeBaseRemote, which upstream now calls once and passes along (pingdotgg#28582).
- personal-fork skill: sync notes for this run.

* fix(web): play completion sounds without delay (pingdotgg#29146)

Completion alerts waited two seconds after the client received a completed thread state. Audio was also fetched and decoded only when an alert needed to play, adding a first-play delay.

Notify immediately when the thread shell reports completion, and preload both sounds when a user gesture unlocks audio. Keep completion deduplication and suppression for existing, archived, and stopped runs.

This intentionally removes the continuation grace for completion alerts. A completed run can now notify before an automatic continuation starts. The sidebar's two-second placement grace and server settlement behavior remain in place.

Validation: `vp run check:changed` passes after merging current main, including 40 affected tests, formatting, lint, unused-code checks, affected typechecks, and React compiler checks. Tests cover immediate completion, duplicate suppression across reconnects, preloaded audio reuse, and retrying failed loads on alerts without retrying on every gesture. Audible timing has not been verified in a live client.

Model: GPT 6.1 Sol. Harness: Codex through T3 Code.

aorwall added a commit to aorwall/t3code that referenced this pull request Nov 2, 2026
Merges `pingdotgg/t3code` `main` at `91f66f88de` (435 commits since
`80a2351fcb`) into the fork. Branches from `main`; nothing stacked.

## Resolution

- 25 conflicts, each resolved by the verdict `preflight.mjs` printed.
Landed 1222 files against 1224 in the upstream range. The gap is the
deleted `cli/pair.ts` / `pair.test.ts`, plus `PreviewEmptyState.tsx`
keeping the fork's copy, whose text does not promise discovered local
servers. The fork delta is 770 files (766 before).
- Fork deltas re-applied on upstream's new structure:
- **Composer:** the `FEATURES.accessMode` gate moved from the dropped
`extraMenuContent` to the new model-picker footer
(`ComposerModelEffort.tsx`).
- **Project settings:** the `projectManagement` wrap now also covers
upstream's Pin/Archive rows.
- **`ChatView.tsx`:** the fork dialog and script props survive
upstream's side chats and its re-indented `ThreadDetailsPanel`.
- **Sidebar:** `isSidebarSubagentThread` became upstream's
`isSidebarHiddenThread` with the fork's `source` arm.
- **Dispatch acknowledgement:** `hasServerAcknowledgedLocalDispatch`
keeps the fork's wider connecting rule.
  - **Terminal sessions:** the known-sessions atom reads `.terminals`.
- Collateral fixes found by tests:
  - The thread-shell navigation filter also hides side chats.
- Upstream's new terminal-sessions test uses the fork's metadata-scan
shape.
  - Upstream's interval tests opt in to `providerConfiguration`.
- `agentContextBudget.json` is upstream's plus 108 bytes (`47646`).
`pnpm-lock.yaml` is re-derived.
- Inventory:
- New path-policy entries: `terminal-sessions-metadata-read`,
`sidebar-hidden-thread`, `chat-view-dispatch-ack`.
  - `chat-composer-gates` now includes `ComposerModelEffort.tsx`.
- Two duplicate-add exceptions added; the stale DiffPanel exception is
retired.
- Unsupported methods: ADD 0. DROP `artifacts.setVisibility`: Moatless
now dispatches it, but `apps/server` refuses it, so it is declared as
exception `artifacts-set-visibility-upstream-refusal` instead of dropped
from the union.
- The merge commit was made with `--no-verify` (knip, as on 2026-10-31).

## Verification

- `verify.mjs --fast`: green. This covers duplicate-adds, tripwires,
resolution-check, unsupported-methods, lockfile, format, lint, typecheck
and the web build.
- Tests: the full parallel pass hit the 3600 s deadline, so each package
was then run alone.
- **Passed:** web, client-runtime, desktop, mobile, contracts and the
other small packages. On its re-run, web passed 540 of 541 files. The
failure was `fileEditorDismissal.browser.test.tsx`, which is identical
to upstream and passed when run alone. The flaky PDF reload test in
`AttachmentFilePreview` also passed alone.
  - **Known sandbox failures, same as 2026-10-31:**
- `t3`: RepositoryIdentityResolver, GitVcsDriver, GitVcsDriverCore,
CodexChatGptAuth and CodexManagedRuntime fail on the git `insteadOf`
rewrite and `/tmp`.
    - `provider-opencode`: `OpenCodeServerLedger` fails on `/tmp`.
    - Not caused by this merge.

## Usable as-is

- Model and effort in one control (pingdotgg#28057), with the Permissions menu
gated by `FEATURES.accessMode`.
- The context meter shows tokens against the limit (pingdotgg#27892).
- Copy app version (pingdotgg#24788), plus sidebar and minimap polish and many
client perf commits.
- Child approvals surface in the parent thread (pingdotgg#28516). This works to
the extent Moatless reports subagent requests.

## Unsupported in Moatless / needs implementation

- **Side chats (pingdotgg#26901):**
- Wire: `thread.fork` with `sideChat: true`, `lineage.sideChat`, and the
`environment.capabilities.sideChats` capability.
- Today: Moatless reports no capability, so the client never offers side
chats.
- To implement: persist `lineage.sideChat`, keep side chats out of
listings, and seed them from a capped summary of the parent
(`apps/server/src/orchestration-v2/ContextHandoffService.ts`). Then
report the capability.
- **Project pin/archive (pingdotgg#26154):**
- Wire: `pinnedAt` / `archivedAt` on the project shell, `pinned` /
`archived` on `project.update`, and the `projectOrganization`
capability.
  - Today: hidden by the capability and by `FEATURES.projectManagement`.
- **One-time scheduled tasks (pingdotgg#28104):** the `{type:"once", runAt}`
trigger and the `oneTimeSchedules` capability. Moot while
`FEATURES.scheduledTasks` hides scheduled tasks.
- **Managed policy (pingdotgg#27197):** `managedPolicy` in server config, with
`packages/contracts/src/managedPolicy.ts`. Moatless sends none, so
`ManagedControl` / `ManagedNotice` never render. Only worth doing if an
org policy is wanted.
- **Usage model filter (pingdotgg#28952):** `modelFilter` on
`server.getUsageSummary` is ignored by Moatless, so the summary reads as
unfiltered.
- The new capabilities are recorded in `docs/fork/gaps.md` (capabilities
entry).

## Backend behavior to consider reproducing in Moatless

- **Forks:** a fork does not inherit its source's pin, auto-settle or
delegation state (pingdotgg#28378).
- **Thread delete:** `thread.delete` takes `onlyIfUnused`.
- **Failed worktree setup:** a worktree thread whose setup failed is
flagged instead of running in the project checkout
(`orchestrationV2WorktreePending`).
- **Scheduled tasks:** a one-shot trigger, and interrupted runs no
longer stay busy (pingdotgg#28104, pingdotgg#28474).
- **Usage:**
- The model filter applies server-side, and each request is counted once
(pingdotgg#28952, pingdotgg#29001).
  - Days-old usage-limit recoveries are not re-armed (pingdotgg#21735).
  - Continuation checks restart before repeating side effects (pingdotgg#27836).
- **Worktree and VCS:**
- Fewer git processes on worktree creation (pingdotgg#28582), and slow submodule
checkouts may finish (pingdotgg#28482).
  - `diff.relative` no longer breaks turn diffs (pingdotgg#28361).
  - Selected-file commits keep merge ancestry (pingdotgg#24744).
- **MCP orchestrator tools:**
  - `preview_open` goes to a dev-server port (pingdotgg#28027).
  - Multi-PR link/unlink (pingdotgg#27994, pingdotgg#27925).
  - `delegate_task` accepts reported capabilities (pingdotgg#28133).
- **Provider runtime:**
  - Codex gets `T3CODE_THREAD_ID` (pingdotgg#28604).
  - Claude reverts correctly after `/compact` (pingdotgg#27381).
  - Stopping a Claude turn no longer hangs (pingdotgg#16419).
- These are recorded under _Runtime fixes upstream made to its own
server_ in `docs/fork/gaps.md`.
