fix(chat): keep the prompt card across a lens switch and a reconnect, and read it when the pane turns blocked - #2543
The question or approval card now stays in Chat while the agent waits for it, and shows as soon as herdr says the pane is blocked. Until now, the card went for 250–600 ms back from the Terminal view and across a reconnect. It also came up to 2 s after the turn said "Needs you". The composer said "Message Claude…" in each gap.
All three are in the prompt poll of src/components/ChatView.tsx (+16/−4 lines):
Back from the Terminal view. A module map lastPrompts keeps the last prompt each pane's chat read, by paneStorageId, as the conversation cache does for turns. Each read sets or deletes it. The mount's layout effect draws it before paint, but only while herdr still says the pane is blocked. A card answered in the terminal (herdr now says working) is not drawn again. The first read checks the card. An answer to a stale card is refused with 409 prompt_changed, as before.
Across a reconnect. The poll effect clears the card only when the pane ends or loses its agent (promptGone). While the socket is down, it only stops the poll. A failed read already keeps the card (Small findings from the v0.4.12 release QA #1335), and a dropped socket tells no more about the screen. The first read after the reconnect checks the card.
When the pane turns blocked.agentStatus === "blocked" joins the poll effect's deps. The card is read at once when the pane turns blocked, and again when it stops being blocked. The second read takes away a card answered in the terminal at once, not at the next poll.
scripts/prompt-card-timing-demo-regression.ts is new, and scripts/ci-browser.sh runs it after the prompt-dock regression. It runs the built app over the demo's fixture transport, with the "web" pane's approval open and a prompt read of 150 ms. It samples every painted frame and checks four things:
Back from the Terminal view, the composer is never drawn without the card.
Across a socket close and reconnect, the same.
The approval answered in the Terminal view (no prompt, herdr says working) is not drawn back in Chat.
The card shows, and goes, in less than half a poll after herdr's status changes. Each change is made right after a prompt read, so the next poll is about 2 s away.
docs/development.md: the prompt polling note now says a blocked edge reads the prompt at once.
The behaviour follows Claude Code's own terminal and the Claude app. A pending permission or question stays on screen until it is answered, through a view change or a reconnect. It shows together with the wait, not after it.
Limits:
A read at the blocked edge that comes before Claude draws its panel gets no card. The card then waits for the next poll, as on main. In my live run with the fix, every card came within 193 ms of blocked.
While the socket is down, the kept card shows no "Not updated" notice, because no read fails.
The cache holds only prompts of panes that were blocked. It has no size limit. It is drawn only for a blocked pane, and its first read replaces it.
scripts/prompt-card-timing-demo-regression.ts, red on main (a88b750), with the same script copied in:
Back from the Terminal view: the composer without the card for 317 ms.
Across a reconnect: 603 ms.
Answered in the terminal: 0 ms (no stale card on main either).
The card shown 2106 ms after herdr said blocked, and gone 2247 ms after it said working.
It fails on the first check: back from the Terminal lens, 317 ms the composer was drawn without the open approval's card.
The same script on this branch: 4 runs, 4 PASS (3 on a88b750, 1 after the rebase on c4cc67d). 0 ms, 0 ms and 0 ms. The card shown 234–398 ms after blocked and gone 208–404 ms after working. The poll is 2000 ms.
Guard check: with the cache drawn whatever herdr's status (My earlier first draft), the script fails on answered in the terminal, the old card was drawn 75 ms back in Chat.
scripts/prompt-dock-demo-regression.ts: 37 PASS on main and 37 PASS on this branch, the same lines.
server/prompt.test.ts and server/dialogs/claude.test.ts: 450 pass, 14 skip, 0 fail on main and on this branch (81.0 s and 81.5 s).
Through bun run check run (an isolated herdr session): server/prompt.contract.test.ts, omo-prompt.contract, omp.contract, opencode-prompt.contract and opencode-answer.test.ts: 73 pass, 1 skip, 0 fail on main and on this branch.
src/components/PromptCard.test.ts, PromptCard.test.tsx, src/lib/promptAnswer.test.ts, promptText.test.ts, the tests that import ChatView (ChatFallback, ChatTurn, greeting, sentWaiting, i18n, userMessageFold), the three conventions.test.ts files and scripts/changelog-fold.test.ts: 228 pass, 0 fail on main and on this branch.
scripts/ci-browser.test.ts, "browser lane assignment": 4 pass.
bun run typecheck: pass.
Live, from my test runs (Claude Code 2.1.316, an isolated herdr session, headless Chromium at 1280×800):
Before (feb3ae0): back from the Terminal view, the card came 256 ms after the chat, with the first prompt read (244 ms). Over four runs, 10 cards came 137–1884 ms after herdr said blocked.
I did not repeat the live run with this branch alone.
Not run: bun run check fast. On this Mac it hangs on server/usage-login-private. These files also fail on main here: scripts/check, scripts/self-hosted-runner, scripts/install-star, scripts/ci-browser, scripts/ci-browser-parallel, server/codex, server/codex-processes, server/session-history, server/letta, server/remote-entry, server/core/composer-framing, server/usage-login-private, and sometimes server/bridge.
… and read it when the pane turns blocked
- Back from the Terminal lens, the chat draws the last card it read before paint, as it draws its
turns, while herdr still says the pane is blocked. A card answered in the terminal is not drawn again.
- A dropped socket no longer clears the card: only an ended pane or one without an agent does.
- The prompt poll restarts when the pane turns blocked or stops being blocked, so the card shows
with the turn's "Needs you" and an answer in the terminal takes it away at once.
- scripts/prompt-card-timing-demo-regression.ts holds all four over the demo transport.

Bug Fixes
Question and approval cards now remain visible in Chat when returning from Terminal and across reconnects, as long as the agent is still blocked.
Cards appear promptly when the agent becomes blocked and are cleared when the agent resumes work, including after a terminal answer.
Prompt cards no longer briefly disappear during supported view changes or reconnects.
ChatView now caches prompts by pane, retains them through polling interruptions, and refreshes prompt state when blocked status changes. A new browser regression script checks card display across view changes, reconnects, terminal answers, and status changes.

Summary
Prompt cache and polling lifecycle src/components/ChatView.tsx
ChatView restores a cached prompt when a pane is blocked. It retains the displayed prompt when polling stops for other reasons, clears it when the pane ends or has no agent, and updates the cache after successful reads. A blocked-status change reruns polling.
Browser regression and supporting updates scripts/prompt-card-timing-demo-regression.ts, scripts/ci-browser.sh, docs/development.md, changelog.d/chat-prompt-card-timing.md
The browser regression checks prompt-card behavior across view changes, socket reconnection, terminal answers, and blocked-status changes. The serial browser lane runs the script. The development documentation and changelog describe prompt polling and card timing.

Explanation
The PR addresses the active coding requirements in #2542. ChatView.tsx caches the last prompt per pane, restores it before paint only when agentStatus === "blocked", retains it during socket loss, clears it when the pane ends or loses its agent, and reads on blocked-state transitions. This prevents gaps after a Terminal switch or reconnect, avoids restoring a terminal-answered card, and reduces blocked-state delay. The added browser regression covers all four behaviors and is added to scripts/ci-browser.sh. The reported component, contract, server, browser, and type checks support the implementation.

Add independent coverage for an answered card while the pane remains blocked.
The current staleCard check changes the pane to working before returning to Chat. It does not exercise the blocked-pane cache path that can redraw the answered card. Add a separate sequence that opens a fresh prompt, answers it in Terminal without reporting working, returns to Chat, and asserts that no card frame appears. Keep the existing working-return and blocked-to-working scenarios independently seeded with an open prompt.

A card answered in Chat stays remembered until the read after the answer
replaces it. A chat mounted again in that gap (back from the Terminal
lens) drew it as open again. The answer now removes it, and the next read
stores what the screen asks then.

Merging into 0.4.22 (fixes #2542, by @jpcarranza94): a question or approval card stays in Chat while the agent waits for it, and shows as soon as herdr says the pane is blocked. It no longer goes for 250-600 ms back from the Terminal view or across a reconnect, nor comes up to 2 s after the turn says "Needs you".
Reviewed by the merge pass: client-only (ChatView.tsx prompt poll). The last prompt each pane read is kept by paneStorageId and drawn before paint only while herdr still says the pane waits, so a card answered in the terminal is not drawn again; a dropped socket keeps the card until a read answers, and only an ended pane or a lost agent clears it; the server still decides which card a read gets, and answers still go through POST /api/pane/prompt/answer. The new prompt-card-timing-demo-regression.ts (run by ci-browser.sh) uses the demo build on a loopback port: 0 server and a temp dir only.
CodeRabbit reviewed earlier commits but skipped the latest head; its threads are resolved, and the merge pass's own review (Claude reviewer) stands in, findings and resolutions above.

## Change
Part of #2548: this PR fixes the /compact and /clear chips (F28, F29).
The image rows that jump on a reopen stay open in the issue.
This PR fixes parts 1 and 2 of the issue. Part 3 (reopened Markdown
images that jump) is not in it. The issue describes it as known and
open.
**A Claude `/compact` chip says "Done" once the conversation is
compacted.** Claude Code writes `/compact` as a plain user line when the
command starts. The server took that line as the result, so the chip
read "Done · transcript" for the whole compaction (49 s in one run).
- `server/outcome.ts` (`transcriptEvidence`): for a Claude `/compact`,
only a `compact_boundary` record after the send is the result. The start
line and the `<command-name>` echo are not. Until the boundary, the chip
stays "Accepted".
- Known limit: a message sent while `/compact` still runs closes
`/compact`'s evidence window, as for any command. Its chip then ends "No
result seen". A Codex `/compact` chip already ends this way.
**After `/clear`, the chat shows no row of the conversation it left.**
The conversation read moves to the new history before the next prompt
poll. The last poll's outcomes stayed, and `outcomeRows` drew the old
`/compact` as a sent row in the new, empty chat.
- `src/lib/outcomeChip.ts`: `afterMove(outcomes, held, first)` gives the
outcomes of the conversation the chat moved to. The newest `/clear`,
`/new`, `/reset` or `/resume` made the move. It is taken from the list
the chat held when it saw the move, or from the first list after it once
the list changes. A later one did not move the chat. Every send before
it is left out, by the server's send times, also one that a later poll
lists first. With no such command (a `/clear` typed in the terminal),
the held list is left out until a poll brings another list. That list
then stands, because it tells no old send from a new one. The command
list is the server's `sessionChange` test (`server/prompt.ts`).
- `src/components/ChatView.tsx`: on a history switch that is no
continuation, the chat keeps the outcomes it holds and the first list
after them, and shows `afterMove` of the polled outcomes while that
history shows. The server lists the old sends until herdr names the new
session, which can be a poll after the read. So a lagging answer cannot
draw them either.
- The `/clear` row and its "No result seen" stay as they are: a session
change is no proof that the command completed (`server/prompt.ts`).
Reference app: Claude Code itself. Its own UI shows a compaction as
running until the summary is written, and `/clear` starts from an empty
screen with nothing of the conversation before it.
The open PRs #2543 and #2545 also change `src/components/ChatView.tsx`.
Their hunks do not touch these lines. #2545 changes the 409 path in the
same conversation read, a few lines above the history switch.
## Validation
- Red and green, `/compact` (`server/outcome.test.ts`, new test "calls
Claude's /compact done only once the compaction is recorded"). The
records are the ones Claude Code 2.1 writes: the start line, then the
boundary, the summary, the echo and the output.
- On `main` (53542d6): fails with `Expected: "accepted"`, `Received:
"result-observed"`.
- With this PR: passes.
- Red and green, `/clear` (`scripts/chat-outcome-note-browser-qa.ts`,
two new cases after the four note runs). A real `ChatView` reads a
conversation, which then moves to a new, empty history, and the server
lists `/compact` and `/clear`. In the first case the chat held
`/compact` when it saw the move. In the second, a poll lists `/compact`
only after the move.
- On `main`: fails with `AssertionError: the cleared chat shows no
/compact row`, `actual: 1`, `expected: 0`.
- On the first commit of this PR (629092b), the second case fails the
same way.
- With this PR: both pass, 3 runs of 3.
- `src/lib/outcomeChip.test.ts`, new tests for `afterMove`: the held
list, a send listed only after the move, a later `/resume` that did not
move the chat, and a later list with no move, which stands.
- Targeted test files, `main` and this PR:
- `src/lib/outcomeChip.test.ts`, `src/lib/chatRows.test.ts`: 24 pass on
`main`, 27 pass here.
- `server/outcome-*.test.ts` (7 files), `server/outcome.test.ts`,
`server/prompt.test.ts`, `server/core/status.test.ts`: 641 pass and 14
skip on `main`, 642 pass and 14 skip here.
- `server/outcome.contract.test.ts` through `bun run check run`: 1 pass
on both.
- The four `conventions.test.ts` files and
`scripts/changelog-fold.test.ts`: 70 pass.
- `bun scripts/chat-outcome-note-browser-qa.ts`: 5 PASS lines on `main`,
7 here (the two new cases).
- `bun scripts/chat-history-browser-qa.ts`: 7 of 11 cases pass on `main`
(2 runs) and with this PR (3 runs). Both stop at the same case,
"changing terminal fallback retains the New messages indicator while
scrolled up", which waits for `.chat-new-messages`. That fixture runs no
prompt poll, so it never reaches this change.
- `bun run typecheck`: clean.
- Live evidence from my test runs, Claude Code 2.1.316 (haiku) in an
isolated herdr session, headless Chromium at 1280×800, Ovis at feb3ae0:
- `/compact`: the start line at 00:57:55.560Z, the `compact_boundary` at
00:58:44.286Z. The chip read "Done · transcript" from 00:57:57.585Z, for
47 s while it ran.
- `/clear`: the conversation read answered the new history (turns 0) at
00:58:51.894Z, and the next poll listed only `/clear` at 00:58:52.270Z.
Between them, the cleared chat showed the `/compact` row for 336 ms (5
frames).
- With my earlier draft of the `/clear` fix in its demo harness (the
rule `afterMove` follows for a list held at the move): the cleared chat
shows no `/compact` row, also when the server lags and still lists it. I
did not run Claude live with this branch.
- Not run: `bun run check fast`, which hangs on this Mac on
`server/usage-login-private`, and the full lanes. These files also fail
on `main` on this Mac: `scripts/check`, `scripts/self-hosted-runner`,
`scripts/install-star`, `scripts/ci-browser`,
`scripts/ci-browser-parallel`, `server/codex`, `server/codex-processes`,
`server/session-history`, `server/letta`, `server/remote-entry`,
`server/core/composer-framing`, `server/usage-login-private`, and
sometimes `server/bridge`.
- Changelog fragment: `changelog.d/chat-compact-clear-chips.md`.

## Change
Part of #2550: this PR fixes the Working head before a chat's first read
(F19) and a finished turn shown as live again (F23). The early end of
Working… (F20) and the /clear flash in an empty chat (F21) stay open in
the issue.
This PR fixes parts 1 and 2 of the issue. Parts 3 ("Working…" goes
before the answer) and 4 (`/clear` in an empty chat) stay open. Each
needs a hold across components or a change to the server's first-turn
rule. The issue describes both.
- `src/lib/workBlocks.ts` (`isLiveWorkTurn`): while the status is
`working`, a turn whose last part is a `final_answer` text is not live
(new helper `endedOnAnswer`). Claude gives that phase only to an
`end_turn` entry, and it starts a new turn after one. The other agents
set it only when a turn completes. Until now, only a send from this
browser (`sentOver`) kept the finished turn finished. Now a turn the
agent starts by itself (a background task ended), or one from the
terminal or another device, leaves it finished too. The check is in the
shared function, so both callers in `ChatView` get it. `blocked` keeps
its old rule: a turn that waits on the user keeps its "Needs you" head.
- `src/components/ChatView.tsx`, the footer's pending "Working…" head:
- It waits for the chat's first read (`loaded`), as the empty state
already does. Until then "Loading conversation…" is the only line. The
rows that come then carry the running turn's own head.
- While the status is `working` over a turn that ended on its final
answer, the head waits 800 ms (`ANSWER_STATUS_LAG_MS`). At a normal turn
end, herdr's status trails the transcript: My test runs measured 100–400
ms between the answer row and the status change. Without the wait, a
head flashes under every answer for that time. 800 ms is twice the
longest lag measured. A turn the agent starts by itself still shows its
head within a second, or its first row sooner (215 ms after the status
in my live run).
- A send from this browser does not wait: its turn is on the way, and
its head shows at once, as before.
- Tests that changed: `scripts/chat-fallback-browser-qa.ts` and
`scripts/chat-browser-qa.ts` made a turn "run" with a `working` status
over a turn that had ended on its final answer. That is the case this PR
changes. They now draw a turn still at work (a Claude entry with no
`end_turn` yet, a Codex turn with no answer yet). `chat-browser-qa` also
checks that the ended turn stays folded when the agent works again.
- New demo regression `scripts/chat-working-line-demo-regression.ts`, in
the browser lane and in docs/development.md. It records every painted
frame of the demo's chat in three cases:
- A switch to the working "api" pane, with its first read held.
- A `working` status over the "flaky" pane's finished turn, with no new
row.
- A turn end: the answer is drawn while the status says `working`, and
the pane rests 300 ms after the frame that paints it.
- Reference app: the Codex app. Its "Worked for" header stays on a
finished turn, and the working state belongs to the turn in progress.
The DESIGN.md work block entry now says this, with the 800 ms wait.
- Alternative not taken: on a status edge from rest to `working`, mark
the last turn as sent over (a layout effect in `ChatView`). It takes a
status edge alone as proof of a new turn. A turn whose first row came
before the status then reads as finished while it runs.
- Changelog fragment: `changelog.d/chat-working-line-timing.md`.
- Overlap with open PRs: none on the same lines. #2543 also adds a line
to `scripts/ci-browser.sh` and `docs/development.md`, in other places.
#2545 removes `setLoaded(false)` from the 409 path in `ChatView`. The
new `loaded` gate reads that state, and both changes work together.
## Validation
- Red, then green:
- `bun test src/lib/workBlocks.test.ts`, new test "does not title a turn
that ended on its final answer as running…": on `main` 42 pass, 1 fail
(`isLiveWorkTurn(answered, true, "working")` gives `true`). With this PR
43 pass.
- `bun scripts/chat-working-line-demo-regression.ts`:
- On `main` it fails at "no Working head stands in for the turn while
its rows are read". While the chat had no rows, the footer showed
`Working…`, next to "Loading conversation…" for the rest of the held
read.
- With the `ChatView` `loaded` gate alone, it fails at "the finished
turn is never titled Working… or opened again" (`live/open:Working…`).
- Without the 800 ms wait, it fails at "no Working head stands under the
answer while the status catches up with it" (3 of 3 runs).
- With this PR, all 3 checks pass, in 9 of 9 runs.
- `bun run check run --build bun scripts/chat-browser-qa.ts` (the
updated script): on `main` it times out waiting for the Working head
under the ended turn. With this PR 9 pass, in 3 of 3 runs. `main`'s own
script passes on `main` (9 pass).
- `bun scripts/chat-fallback-browser-qa.ts`: `main`'s script with this
PR fails at the live block (the fixture's turn had ended). The updated
script passes on `main` and with this PR (7 pass each).
- Demo regressions, one at a time, on `main` (53542d6) and with this
PR:
- Pass on both: `chat-greeting` 10, `chat-local-send-follow` 9,
`todo-snapshots` 21, `plan-chip` 13, `prompt-dock` 37, `chat-tool-paths`
21, `held-rows` 10, `background-agent-detail` 22.
- `pane-paging` is flaky on this Mac: it fails at "a modal blocks pane
paging" in 3 of 4 runs on `main` and in 3 of 5 runs with this PR. My
earlier runs on this Mac failed the same way.
- `bun test` of the targeted files: `workBlocks`, `ChatTurn`,
`ChatFallback`, `greeting`, `sentWaiting`, `SentWaiting`,
`panePresentation`, `i18n`, `src/conventions`, `scripts/conventions`,
`scripts/changelog-fold`, `scripts/pages-gate`: 266 pass.
- `bun test src shared` in one process: 3647 pass. The 6 failures are in
`src/lib/settingsHistory.test.ts`, the same on `main`. That file passes
alone (38 pass).
- `bun run typecheck`: clean.
- The branch was then rebased on `main` 8db32a1 (#2535, #2524: no file
in common). Typecheck, the targeted files (266 pass) and
`chat-working-line` (3 pass) ran again there.
- `scripts/ci-browser.test.ts`: the 4 "browser lane" tests fail on this
Mac on `main` too (`date -Is` is not a macOS option). The script-list
tests pass.
- Evidence from my test runs (headless Chromium, frame recorder):
- Part 1, live with Claude Code 2.1.316: the finished turn read
"Working…" and opened from 58342 ms (status BG → RUN) to 58742 ms, then
folded a second time. 1 of 2 runs. In the demo with a status push and no
new row, it reopened every time, and its row grew from 145 px to 274 px.
With the fix, it stays folded, and the footer shows the pending head
after 800 ms.
- Part 2, demo: a one-frame (18 ms) head before the rows, in 1 of 3
runs. With the first read held, the head showed for the whole read. With
the fix, only "Loading conversation…" shows during the read.
- Not run: `bun run check fast`. It hangs on this Mac in
`server/usage-login-private`. These files also fail on `main` here:
`scripts/check`, `scripts/self-hosted-runner`, `scripts/install-star`,
`scripts/ci-browser`, `scripts/ci-browser-parallel`, `server/codex`,
`server/codex-processes`, `server/session-history`, `server/letta`,
`server/remote-entry`, `server/core/composer-framing`,
`server/usage-login-private`, and sometimes `server/bridge`.

Post-merge adversarial review by Codex (gpt-6.1-terra, xhigh, read-only) of this PR's merge commit against current main, run by the merge pass.
Status: The merge pass traced both HIGHs: (1) the cached prompt card keyed by pane id can survive a herdr replacement that reuses the id, display-only until the first read replaces it, and the server refuses an answer by its prompt id; (2) a custom answer typed offline is lost if the question was answered elsewhere meanwhile, and that question is gone. Neither reproduces as a HIGH regression; both are treated as MEDIUM follow-ups. Not yet reproduced.
HIGH — A replacement herdr can show a prompt from the previous session.ChatView.tsx restores the cache using only the machine and pane IDs. herdr can reuse pane IDs after replacement, but lastPrompts is neither keyed by herdr lifetime nor cleared by the lifetime-retirement mechanism. If a cached pane was left in Terminal view and the replacement herdr has a blocked pane with the same ID, Chat displays the old session’s question until a successful read replaces it; failed reads leave it visible. I verified this by tracing the cache writes and deletes and the lifetime handling in paneLifetime.ts. The server’s prompt-ID check limits the effect of answering the stale card, but the question is still attributed to the wrong session.
HIGH — Text entered in a retained card can disappear on reconnect.ChatView.tsx keeps the card when the socket disconnects, while PromptCard.tsx still permits editing its custom-answer field. If the user types an answer offline and someone answers or changes that question elsewhere, the first successful read after reconnect replaces or removes the card. Its local custom state is unmounted, so the unsent text is lost. I verified this from the disconnect branch, the card’s local state, and the successful-read update at ChatView.tsx.
MEDIUM — A prompt can still miss the blocked edge and wait for the full poll interval. At ChatView.tsx, the next read is scheduled two seconds after the immediate read finishes. If herdr reports blocked before the agent draws its question, that immediate read returns no prompt; drawing the question afterward does not trigger another read. The turn therefore says “Needs you” while the card remains absent until the timer fires. I verified the sequence from the effect’s dependencies and timer; the PR description also identifies this timing case.
No tests were run; the findings are based on code tracing.
## Release 0.4.22
The release PR, prepared by step 1 of
[docs/development.md#releasing](https://github.com/devswha/ovis/blob/main/docs/development.md#releasing)
on main `41492320` (#2453 the last merge), refreshed to main `99a6671f`
(#2582 the last merge).
**Do not merge yet:** the owner tests main and judges the final build
before release. No tag and no Release run from this PR's author.
- **Version:** `version` is 0.4.22 in `package.json` and
`herdr-plugin.toml`.
- **Changelog:** `bun scripts/changelog-fold.ts 0.4.22` (2026-10-31,
local) folded 20 fragments into the 2026-10-31 section of `CHANGELOG.md`
(23 entries with the hand entry), linked their PRs and deleted the
fragments; `changelog.d` holds only `README.md`.
- `by @login` on every outside contributor's PR link: #2453@jokkopucko,
#2452@jokkopucko, #2442@nahwan-kim, #2463@zerodice0, #2468@Yoonwoo-Ha, #2065@rabbitson87 (both entries), #2466@jpcarranza94,
#2467@jpcarranza94, #2457@YuuuXie, #2420@cheol-95 (both entries),
#2459@Haeminway1, #2450@briantcl1992, #2448@briantcl1992.
- One outside PR had no fragment and got an entry by hand: #2448
(installer test no longer finds the host's Node, Maintenance).
- Issue reporters: #2442's entry credits @Ploppy3, who asked for
herdr-core support in #2439. The other fixed issues were filed by the
PR's own author (#2460@zerodice0, #2464@jpcarranza94, #2419@cheol-95,
#2089@rabbitson87) or the maintainer (#2444), so the PR credit covers
them.
- Two fragments ran past the changelog's width (#2443, #2446); their
entries are re-wrapped, words unchanged.
- Folded after the PR opened (merge of main `653613cb`, by hand per the
release steps): #2474 (Pi Chat message with leading/trailing spaces, a
tab or a trailing `@mention` no longer stuck "waiting for transcript",
Fixed), credited `reported by @BeerBelly69` (he reported issue #2454;
the PR is the maintainer's, so the earlier `by @BeerBelly69` was
corrected in `90536524`). Its fragment is deleted; `changelog.d` holds
only `README.md`. The release summaries are unchanged: their fixed list
is already at five lines.
- Folded in a second refresh (merge of main `98c1f5e0`, by hand): #2475
(a reconnecting or reloading browser gets back its follow-up's lost
"sent" receipt, Fixed), credited `reported by @christso`, who filed
#2421 and proposed the approach. Its fragment is deleted; `changelog.d`
holds only `README.md`. The release summaries are unchanged (fixed list
already at five lines).
- Folded in a third refresh (merge of main `af20e0a4`, by hand): #2490
(Chat keeps its messages mounted when the pane's skill names load, so a
decoded image no longer drops back to its loading slot, Fixed), credited
`by @nocstah` (outside PR, no linked issue); #2483 (a Copilot turn stays
whole when its pictures pass the page window, Fixed); #2479 (Chat shows
the pictures in a Copilot CLI session, Added); #2482 (Chat shows the
picture attached to a Hermes prompt, Added). #2483, #2479 and #2482 are
maintainer PRs; #2483's issue #2478 is the maintainer's, so no reporter
credit. #2480 (site only) had no fragment. Their fragments are deleted;
`changelog.d` holds only `README.md`. The release summaries are
unchanged: the fixed list is already at five lines, and the two new
picture features stay in the changelog only (the new list has room for
them if the owner wants them there).
- Folded in a fourth refresh (merge of main `4ca7d24d`, by hand): #2481
(Grok pictures in Chat), #2477 (svg figures, `reported by @affeek`, who
filed #2441 and co-authored the PR), #2498 (dollar math, `reported by
@kjohnsen`, #2407), #2484 (Expand thinking / Collapse work defaults,
`reported by @altgans and @Ploppy3`, #2346 and #2228) under Added; #2494
(`by @todor-a`), #2491 (`by @nocstah`), #2487, #2486, #2472 (`reported
by @matiemer`, #2462) and #2476 (relay session uses the server's port)
under Fixed. 10 fragments deleted; `changelog.d` holds only `README.md`.
Every entry's credit was re-checked with GraphQL (PR author, closing
issues' authors, commit authors): #2487's #2374, #2486's #2485 and
#2483's #2478 are the maintainer's, so no reporter credit.
- Folded in a fifth refresh (merge of main `f5370d54`, by hand): #2503
(Claude question card steps and Back, `reported and co-authored by
@jpcarranza94`, who filed #2465 and co-authored the fix), #2502 (tab
name from its first message, `reported by @vibewriter-hand`, #2019) and
#2505 (a note on a diff line goes into the next message; #1603 is the
maintainer's, so no credit) under Added; #2506 (OmO, Codex and Hermes
question cards move between questions without answering; it closes no
issue, so no credit) under Fixed. 4 fragments deleted; `changelog.d`
holds only `README.md`. #2499's hand-written relay entry is kept. All
four PRs are the maintainer's; credits re-checked with GraphQL (PR
author, closing issues' authors, commit authors).
- Sixth refresh (merge of main `feb3ae09`, head `e3b0dc37`): main had no
fragment left to fold. #2504 (the owner's PR, no fragment) gets a hand
entry under Added next to #2499's: the PC side of the relay, which
answers the relay's server proof, `/api/relay` start/stop routes
restricted to the owner and to direct connections, and a relay QR from
`plugin pair`; off by default with no Settings switch yet. No credit
(maintainer PR). It stays out of the release summaries (off by default,
no UI).
- Seventh refresh (merge of main `a683e3ff`, head `7855c73c`): folded
#2509's two fragments by hand, two entries under Added (the phone side
of the relay: the hosted shell that pairs from the PC's relay QR and
opens the app end-to-end encrypted; files and chat images through the
relay) and one under Fixed (the iOS and Android apps no longer show the
hosted shell's home-screen hint). Each says the relay is off by default.
#2499's entry now says Ovis uses the relay only once a PC's relay link
is started. No credit (maintainer PR). The fragments are deleted;
`changelog.d` holds only `README.md`. The relay stays out of the release
summaries.
- Eighth refresh (merge of main `0b215abf`, head `f76f3ae4`): folded
#2514's three fragments by hand under Fixed (relay connection limits and
the 30 s wait for an absent PC, proof of the PC's relay key, the hosted
shell's copy-on-select and relay-control requests) and added a hand
entry for #2514 under Added: remote access through the Ovis relay can be
turned on in **Settings → Phone & devices** (off by default), with the
iOS and Android apps opening a relay-paired PC from its link;
app.ovis.sh is deployed separately. #2499, #2504 and #2509's entries no
longer say there is no Settings switch: they now say the relay is turned
on in Settings. No credit (maintainer PR). Also folded #2511 (Claude
task-list scan on file workers, Fixed, `by @duytbp`) and #2518 (feedback
typed on Claude Code's plan card keeps Claude planning, Fixed, `by
@jpcarranza94`, who also reported #2517, so no separate reporter
credit). #2515 is docs only, no fold. 5 fragments deleted; `changelog.d`
holds only `README.md`.
- Ninth refresh (merge of main `fbb97b62`, head `44048d5f`, fold in the
merge commit): folded 23 fragments by hand: 7 entries under Added
(#2514's rewritten relay-identity entry, which replaces its old Fixed
entry about the PC's relay key; #2519 Letta model pill `by @homebodify`;
#2522 relay bulk window and the relay overview, self-hosting and
hosted-shell attestation; #2524 DeepSeek Harness in the catalog), 3
under Changed (#2533 Connect a phone dialog and the `tailscale serve`
box; #2539 chat pictures shown whole) and 26 under Fixed: #2508; #2512
`by @lifeofpi-ux`; #2516; #2521, #2526, #2531, #2538, #2541, #2543,
#2545, #2547, #2549 and #2551 `by @jpcarranza94`; #2527 `reported by
@duytbp` (#2510); #2532; #2535 `reported by @devtm1123` (#2513). #2532's
#2523 is the maintainer's; @jpcarranza94's issues (#2525, #2537, #2540,
#2542, #2544, #2546, #2548, #2550) are covered by his PR credit. #2529
(perf) is not merged and stays out of 0.4.22. 23 fragments deleted;
`changelog.d` holds only `README.md`.
- Tenth refresh (merge of main `afdfb1e0`, head `1cfcfab7`, fold in the
merge commit), on the owner's OK for both: folded #2567 (Connect a phone
shows three choice cards and opens on the relay whenever it is offered,
with the relay's switch on its card on a tailnet; maintainer PR, no
credit) under Changed and #2555 (the New workspace folder picker's
compact row; `by @iwangjie`, no linked issue) under Fixed. 2 fragments
deleted; `changelog.d` holds only `README.md`. The IMPROVED summary line
now says the relay needs no Tailscale, in en, ko, ja and zh.
- Eleventh refresh (merge of main `2b620462`, head `13fa0181`, fold in
the merge commit), on the owner's go for each: folded 13 entries from 12
fragments by hand. Changed: #2562 (a chat starts loading when the press
begins, `by @jpcarranza94`), #2574 (Quote a selection into the message
box), #2578 (the relay's switch, reset and failures only in Connect a
phone). Fixed: #2564 and #2560 (two entries) `by @jpcarranza94`; #2554
`by @iwangjie`; #2577; #2576 (the session-bound conversation cache,
fixing the two HIGHs the post-merge Codex Terra review reproduced in
#2562 and #2545); #2572 `reported by @rkqksk` (#2557); #2570 `reported
by @nathanvale` (#2566); #2571 `reported by @altgans` (#2568); #2575
`reported by @matiemer` (#2558). @jpcarranza94's own issues (#2559,
#2561, #2563) are covered by his PR credit. 12 fragments deleted;
`changelog.d` holds only `README.md`. IMPROVED summary: "Select words in
a Chat reply to quote them into your message." replaces the spacing
line, in en, ko, ja and zh.
- Twelfth refresh (merge of main `64ae5e72`, head `3ae2133e`), on Dori's
go: folded #2580 under Fixed (the Cloudflare relay closes both ends of a
pair after a frame send fails, so they reconnect at once; maintainer PR,
no credit) and deleted its fragment. #2579 (guide only) has no fragment.
Summaries unchanged.
- Thirteenth refresh (merge of main `99a6671f`, head `aebaabbf`), on
Dori's go: folded #2582 under Fixed (`by @iwangjie`: the folder picker's
Show hidden waits for a loading folder; the path bar wraps at very
narrow widths) and deleted its fragment. Summaries unchanged.
- Maintainer PRs without a fragment and without a user-facing change
have no entry: #2436 (relay crypto/mux foundations, not wired yet),
#2445 (CI contract test against a pinned hc).
- **Release summaries:** en, ko, ja and zh each have 8 new, 8 improved
and 8 fixed lines (8 is the most a list the app reads may hold, 90
characters a line). New: remote access through the Ovis relay, turned on
in Settings (off by default), with app.ovis.sh shipping separately
(#2514); pictures in Chat for Copilot, Grok and Hermes (#2479, #2481,
#2482); svg figures (#2477); math with dollar signs (#2498); Portal
sign-in with watch-only visitors (#2065); DeepSeek Harness in Settings →
Agents with its conversations in Chat on Linux (#2524, #2453); tab names
from the first message (#2502); notes on diff lines (#2505). Improved:
Expand thinking / Collapse work defaults (#2484), Chat spacing that
follows the font size (#2491), key bar drag reorder (#2463), same-host
links in an in-app popup on phones (#2459), Claude question cards with
steps and Back (#2503), OmO, Codex and Hermes cards with Back and Next
(#2506), one Connect a phone dialog (#2533), pictures shown whole
(#2539). Fixed: panes again on Safari 16.4–17.3 and iOS 16.4+ (#2535),
Stop with a queued follow-up keeps the stopped message (#2547), a first
message reaches Claude Code (#2526), Codex Chat after a finished answer
(#2443), question cards show at once and stay (#2543), Chat no longer
redraws turns or jumps (#2538, #2545), a setting kept across a quick
reload (#2487), Claude's plan card in narrow panes (#2541). Moved to the
changelog only to fit the 8-line lists: Codex behind Kiro (#2420), Pi
messages with spaces (#2474), the Claude question card between questions
(#2466, #2467, now covered by the question-card line), short-phone
overlap (#2494), cross-tab settings (#2486), the Antigravity note
(#2472), plus the subagent poll perf (#2527), relay transport (#2516),
herdr-core no-watch (#2512) and the other Fixed entries above.
- **Remote bundle:** `REMOTE_BUNDLE_VERSION` rises from 40 to 41 because
the bundle inputs (`server/`, `shared/`, `bun.lock`) changed since
remote-v40. After merge: push `remote-v41` on the merged commit and wait
for the Remote PC bundles workflow before running Release.
- **Telemetry:** `telemetry/worker.ts` and `shared/telemetry.ts` are
unchanged since `telemetry/deployed.json`; no Worker deploy.
## Validation
- `bun scripts/release-guards.ts --base v0.4.21`: before the bump it
asked to raise `REMOTE_BUNDLE_VERSION` from 40 to 41 and nothing else;
after it, "Release 0.4.22: remote bundle, telemetry Worker and release
metadata are in order."
- `UNIT_TEST_WORKERS=4 dori heavy rel0422 -- bun run check fast` on this
branch: workflow syntax, generated types and themes, typecheck, build,
unit tests all ok. Unit: 9827 pass, 0 fail, 41 skip in 623 files.
- After folding #2474 (head `3de63b49`): `bun scripts/release-guards.ts
--base 653613c` "Release 0.4.22: remote bundle, telemetry Worker and
release metadata are in order."; `UNIT_TEST_WORKERS=4 dori heavy
refresh2473 -- bun run check fast` all ok, unit 9827 pass, 0 fail, 41
skip in 623 files.
- After folding #2475 and correcting the #2474 credit (head `90536524`):
`bun scripts/release-guards.ts --base 653613c` "Release 0.4.22: remote
bundle, telemetry Worker and release metadata are in order.";
`UNIT_TEST_WORKERS=4 dori heavy refresh2473b -- bun run check fast` all
ok, unit 9851 pass, 0 fail, 41 skip in 623 files.
- After folding #2490, #2483, #2479 and #2482 (head `0da3756d`;
`e6eb7df6` removed the fragments and `0da3756d` adds their CHANGELOG
entries, which that commit left out): `bun scripts/release-guards.ts
--base 98c1f5e` "Release 0.4.22: remote bundle, telemetry Worker and
release metadata are in order."; `UNIT_TEST_WORKERS=4 dori heavy
refresh2473c -- bun run check fast` all ok, unit 9855 pass, 0 fail, 41
skip in 623 files (with `TMPDIR` off the quota'd `/tmp` tmpfs; an
earlier run with the default `TMPDIR` hit `EDQUOT` there).
- After the fourth refresh (head `af31fa98`): `bun
scripts/release-guards.ts --base v0.4.21` and `--base origin/main` both
"Release 0.4.22: remote bundle, telemetry Worker and release metadata
are in order." main still has `REMOTE_BUNDLE_VERSION` 40 (no commit
since v0.4.21 touches it) and `remote-v41` is not tagged yet, so this
PR's 41 stays the one raise. `UNIT_TEST_WORKERS=4 dori heavy rel2473 --
bun run check fast` all ok, unit 9973 pass, 0 fail, 41 skip in 624
files.
- After the fifth refresh (head `b602a998`, merge of main `f5370d54`):
`bun scripts/release-guards.ts --base v0.4.21` and `--base origin/main`
both "Release 0.4.22: remote bundle, telemetry Worker and release
metadata are in order." (`REMOTE_BUNDLE_VERSION` stays 41).
`UNIT_TEST_WORKERS=4 dori heavy rel2473c -- bun run check fast` all ok,
unit 10107 pass, 0 fail, 41 skip in 631 files.
- After the sixth refresh (head `e3b0dc37`, merge of main `feb3ae09`):
`bun scripts/release-guards.ts --base v0.4.21` and `--base origin/main`
both "Release 0.4.22: remote bundle, telemetry Worker and release
metadata are in order." (`REMOTE_BUNDLE_VERSION` stays 41).
`UNIT_TEST_WORKERS=4 dori heavy rel2473d -- bun run check fast` all ok,
unit 10123 pass, 0 fail, 41 skip in 632 files.
- After the seventh refresh (head `7855c73c`, merge of main `a683e3ff`):
`bun scripts/release-guards.ts --base v0.4.21` and `--base origin/main`
both "Release 0.4.22: remote bundle, telemetry Worker and release
metadata are in order." (`REMOTE_BUNDLE_VERSION` stays 41).
`UNIT_TEST_WORKERS=4 dori heavy rel2473e -- bun run check fast` all ok,
unit 10314 pass, 0 fail, 41 skip in 644 files.
- After the eighth refresh (head `f76f3ae4`, merge of main `0b215abf`):
`bun scripts/release-guards.ts --base v0.4.21` and `--base origin/main`
both "Release 0.4.22: remote bundle, telemetry Worker and release
metadata are in order." #2514's and #2511's `server/` changes land
before `remote-v41` is tagged, so `REMOTE_BUNDLE_VERSION` stays 41.
`UNIT_TEST_WORKERS=4 dori heavy rel2473g -- bun run check fast` all ok,
unit 10363 pass, 0 fail, 41 skip in 649 files.
- After the ninth refresh (head `44048d5f`, merge of main `fbb97b62`):
`bun scripts/release-guards.ts --base v0.4.21` and `--base origin/main`
both "Release 0.4.22: remote bundle, telemetry Worker and release
metadata are in order." (`REMOTE_BUNDLE_VERSION` stays 41; `remote-v41`
is not tagged yet). `UNIT_TEST_WORKERS=4 dori heavy rel2473 -- bun run
check fast` all ok, unit 10511 pass, 0 fail, 41 skip in 654 files;
`server/release-notes.test.ts` and `src/lib/updateNotes.test.ts` 52
pass.
- After the tenth refresh (head `1cfcfab7`, merge of main `afdfb1e0`):
`bun scripts/release-guards.ts --base v0.4.21` and `--base origin/main`
both "Release 0.4.22: remote bundle, telemetry Worker and release
metadata are in order." (`REMOTE_BUNDLE_VERSION` stays 41; both PRs are
client-only). `UNIT_TEST_WORKERS=4 dori heavy rel2473j -- bun run check
fast` all ok, unit 10511 pass, 0 fail, 41 skip in 654 files;
`server/release-notes.test.ts` and `src/lib/updateNotes.test.ts` 52
pass.
- After the eleventh refresh (head `13fa0181`, merge of main
`2b620462`): `bun scripts/release-guards.ts --base v0.4.21` and `--base
origin/main` both "Release 0.4.22: remote bundle, telemetry Worker and
release metadata are in order." (`REMOTE_BUNDLE_VERSION` stays 41;
`remote-v41` is not tagged). `UNIT_TEST_WORKERS=4 dori heavy rel2473k --
bun run check fast` all ok, unit 10551 pass, 0 fail, 41 skip in 656
files; `server/release-notes.test.ts` and `src/lib/updateNotes.test.ts`
52 pass.
- After the twelfth refresh (head `3ae2133e`, merge of main `64ae5e72`):
both release guards "in order" (`--base v0.4.21` and `--base
origin/main`); `UNIT_TEST_WORKERS=4 dori heavy rel2473l -- bun run check
fast` all ok, unit 10553 pass, 0 fail, 41 skip in 656 files;
release-notes tests 52 pass.
- After the thirteenth refresh (head `aebaabbf`, merge of main
`99a6671f`): both release guards "in order" (`--base v0.4.21` and
`--base origin/main`); `UNIT_TEST_WORKERS=4 dori heavy rel2473m -- bun
run check fast` all ok, unit 10553 pass, 0 fail, 41 skip in 656 files;
release-notes tests 52 pass.
- Not run: `bun run check full` (integration and browser), left to CI;
no hands-on test of main, which is the owner's.
This is a release-metadata PR: it changes no code path. Per the release
steps, merge it after CI and the owner's go, then push `remote-v41`,
wait for its bundles, and run Release with `0.4.22`.

…llow the blocked edge (#2712)
Fixes#2590
Three prompt-card bugs found in the post-merge review of #2543, all
reproduced on main 9381612 with a real `ChatView` + `PromptCard` in a
headless browser (`scripts/prompt-card-lifetime-browser-qa.ts`):
1. **A pane that comes back on another session showed the previous
session's card.** The chat's last-read prompt cache (`lastPrompts`) is
now kept with the session it was read in and only drawn again for that
session; another herdr's pane IDs (`paneLifetimes.onRetire`) forget it.
A session change while the chat is shown clears the card and reads the
screen again at once.
2. **An answer typed into the card was lost when the question went
away** (answered in the terminal, e.g. while offline, or after switching
to the Terminal lens). The card reports edits to its answer field, kept
per pane outside the component; when a read shows the question gone or
replaced, or the agent ends, the unsent text joins the composer draft
(`composerDrafts.restorePending`), like other input typed offline.
Nothing is sent. Text on its way as an answer is not tracked (it comes
back only if the answer is refused), and text typed for a herdr that was
replaced goes to recovery, not to the new pane's draft.
3. **The card could wait a full 2 s poll after the blocked edge.** While
herdr says the pane waits and no read has found its question yet, the
next reads come every 250 ms, at most 6 times, then the normal 2 s poll.
## Validation
- `bun run check fast`: green (workflow syntax, generated types/themes,
typecheck, build, unit tests 10920 pass).
- `bun scripts/prompt-card-lifetime-browser-qa.ts` (new, added to
`scripts/ci-browser.sh`): 5 scenarios pass with the fix (card ~360 ms
after the blocked edge). On main 9381612 the first 3 fail (old-session
card drawn at mount, composer draft empty, card 2402 ms after the edge);
the Terminal-lens, session-change-while-shown and sent-answer-race
scenarios were added after review and fail on this PR's first commit.
- Skipped: `bun run check full` and the other browser scripts (left to
CI).
No UI layout change: no new control or style; the existing card and
composer are used.

Change
Fixes #2542.
All three are in the prompt poll of
src/components/ChatView.tsx(+16/−4 lines):lastPromptskeeps the last prompt each pane's chat read, bypaneStorageId, as the conversation cache does for turns. Each read sets or deletes it. The mount's layout effect draws it before paint, but only while herdr still says the pane is blocked. A card answered in the terminal (herdr now says working) is not drawn again. The first read checks the card. An answer to a stale card is refused with 409prompt_changed, as before.promptGone). While the socket is down, it only stops the poll. A failed read already keeps the card (Small findings from the v0.4.12 release QA #1335), and a dropped socket tells no more about the screen. The first read after the reconnect checks the card.agentStatus === "blocked"joins the poll effect's deps. The card is read at once when the pane turns blocked, and again when it stops being blocked. The second read takes away a card answered in the terminal at once, not at the next poll.scripts/prompt-card-timing-demo-regression.tsis new, andscripts/ci-browser.shruns it after the prompt-dock regression. It runs the built app over the demo's fixture transport, with the "web" pane's approval open and a prompt read of 150 ms. It samples every painted frame and checks four things:docs/development.md: the prompt polling note now says a blocked edge reads the prompt at once.main. In my live run with the fix, every card came within 193 ms of blocked.src/components/ChatView.tsxaway from the lines of open fix(chat): keep a sent message's bubble at the end and at its turn's size #2538 (its comment near the follow effect and the removeddropPendingListScrollaboveTRANSCRIPT_LINES).
