Change

A visible Chat read /api/pane/conversation every 2 s whether or not the agent wrote anything. It now reads when the pane's native transcript changes.

  • The bridge advertises a conversation-watch feature. A visible Chat sends conversation-watch {pane_id, enabled} on its existing WebSocket after attaching; Terminal views, hidden tabs and detached panes release it. The client keeps a visible Chat's interest across a detach and asks again with the pane's next attach, so a tab that let go of its pane while out of use (Settings → Use alongside herdr's own window) gets pushes back when it attaches.
  • server/conversation-monitor.ts keeps one monitor per watched pane on a single 250 ms stat timer. It finds the transcript through the existing provider and process evidence (paneTranscript, split out of paneConversation) and compares the file's identity, size and times without parsing turns; Devin and OpenCode watch their SQLite database and its -wal. A change sends conversation-changed {pane_id, signature}. The conversation itself still comes only from REST.
  • src/lib/conversationRefresh.ts runs newest-page reads one at a time: pushes read at most once every 2 s, with one trailing read; initial display, Send, reconnect and returning to the tab read at once. With pushes, a visible Chat keeps a 10 s backstop for lost frames. Without them (an older bridge, or a released tab that only watches its pane) it reads every 2 s as before.
  • A Chat that shows the terminal's text because no native transcript exists yet rereads on the pane's own output instead, under the same 2 s bound.
  • /api/pane/conversation negotiates gzip with an encoding-independent weak ETag and Vary: Accept-Encoding; the remote-PC proxy passes the encoding through. REMOTE_BUNDLE_VERSION is not raised. This part overlaps perf(server): gzip JSON and text answers for a browser that takes them #615, which gzips every text answer; if perf(server): gzip JSON and text answers for a browser that takes them #615 lands first, this endpoint's own gzip can go in favor of it.
  • Prompt polling for approval cards stays at 2 s.
  • The demo transport answers the new frame. Docs (docs/development.md#conversation-refresh, AGENTS.md rows) and the CHANGELOG (Unreleased → Changed) are updated.

Closes #530

Validation

Run on macOS after merging main at 0189645 (#715) (TMPDIR=/tmp: macOS's default TMPDIR makes the socket path in scripts/check.test.ts too long).

  • bun run typecheck, bun run build, generate:types --check, bun run build:site: pass.

  • bun run test:unit: 2251 pass, 49 skip, 0 fail.

  • New server/conversation-push.contract.test.ts, with the api, submit and codex contract tests: 146 pass, 0 fail.

  • bun run check integration: 25 of 26 files pass. server/pending-input.contract.test.ts fails 2 of 37 ("queues past Claude's hint left over an empty box…", "holds a queued message rather than pasting it over a draft…"); the same two fail on an unmodified main checkout on this Mac, with the same herdr 0.9.3 as CI.

  • bun run check browser (with CI unset, so it asks for no sudo): all 21 scripts pass. It caught a regression from this branch: an older page held the refresh lane, so a clear waited behind a slow page (chat-history-browser-qa.ts). An older page now starts after the newest read in flight but no longer holds the next one back.

  • scripts/chat-browser-qa.ts: all 8 checks pass, including "send refresh preserves history and slow refreshes do not overlap".

  • Recording from the fictional browser demo (no herdr session), the same 35 s script on main (left) and this branch (right). The box in the corner is a recording aid that counts the page's newest-page GET /api/pane/conversation reads and conversation-changed frames; it is not part of the app.

Chat on main vs this branch in the demo

    MP4

Phase main reads This branch: reads / pushes
    Chat idle, 12 s 6 (one every 2 s) 1 (the backstop) / 0
    Send and the demo's answer, 8 s 6 4 / 2
    Terminal lens, 8 s 0 0 / 0

On Send, each push comes with a status change (working, then done), and a status edge reads on its own, so those reads come in pairs.

  • Measured on macOS in headed Chrome with owned fixtures (details in docs/development.md):

    • Five appends in 30 s: mean latency 883 → 164 ms, payload 2.90 MB → 0.32 MB. This was measured before the visible-only subscription and the 2 s bound.
    • 20 s samples: conversation reads for one idle Chat 9 → 2, eight idle Chats 78 → 15–16. Terminal and hidden views stay at 0 and create no monitor.
    • Bridge CPU is higher in some cases: one idle Chat 119 → 135 ms, eight Chats written about every 100 ms 416 → 485 ms.
  • A mirrored pane (as on Windows, terminalAttach off): output reaches the Chat in 180 ms instead of 8333 ms.

  • Not checked on a phone.

## Change

A visible Chat read `/api/pane/conversation` every 2 s whether or not the agent wrote anything. It now reads when the pane's native transcript changes.

- The bridge advertises a `conversation-watch` feature. A visible Chat sends `conversation-watch {pane_id, enabled}` on its existing WebSocket after attaching; Terminal views, hidden tabs and detached panes release it.
- `server/conversation-monitor.ts` keeps one monitor per watched pane on a single 250 ms stat timer. It finds the transcript through the existing provider and process evidence (`paneTranscript`, split out of `paneConversation`) and compares the file's identity, size and times without parsing turns; Devin and OpenCode watch their SQLite database and its `-wal`. A change sends `conversation-changed {pane_id, signature}`. The conversation itself still comes only from REST.
- `src/lib/conversationRefresh.ts` runs newest-page reads one at a time: pushes read at most once every 2 s, with one trailing read; initial display, Send, reconnect and returning to the tab read at once. A visible Chat keeps a 10 s backstop for older bridges and lost frames.
- A Chat that shows the terminal's text because no native transcript exists yet rereads on the pane's own output instead, under the same 2 s bound.
- `/api/pane/conversation` negotiates gzip with an encoding-independent weak ETag and `Vary: Accept-Encoding`; the remote-PC proxy passes the encoding through. `REMOTE_BUNDLE_VERSION` is not raised. This part overlaps devswha#615, which gzips every text answer; if devswha#615 lands first, this endpoint's own gzip can go in favor of it.
- Prompt polling for approval cards stays at 2 s.
- The demo transport answers the new frame. Docs (`docs/development.md#conversation-refresh`, AGENTS.md rows) and the CHANGELOG (`Unreleased → Changed`) are updated.

- New `server/conversation-push.contract.test.ts`, with the api, submit and codex contract tests: 145 pass, 0 fail.
- `scripts/chat-browser-qa.ts`: all 8 checks pass, including "send refresh preserves history and slow refreshes do not overlap".

📝 Summary

Summary by CodeRabbit

  • New Features
    • Visible Chat views now update when native conversation transcripts change, with incoming updates coalesced to limit redundant refreshes.
    • Opening a conversation, returning to Chat, reconnecting, or sending a message triggers an immediate refresh.
    • Conversation responses support compression and conditional requests to reduce data transfer when content is unchanged.
  • Bug Fixes
    • Conversation reads are serialized to prevent overlapping refreshes and preserve conversation history.
    • Chat views that display terminal output refresh when new output arrives.
    • Chat continues refreshing on a timer when transcript updates are unavailable.

Walkthrough

Visible Chat views now use native transcript-change notifications to trigger coordinated REST reads, with polling as a fallback. The change adds server and demo watch handling, terminal-output invalidation for scrollback views, and gzip negotiation for local and relayed conversation responses.

Changes

Chat Conversation Refresh

Layer / File(s) Summary
Watch protocol and transcript resolution
shared/protocol.ts, server/conversation.ts
The WebSocket protocol adds watch and change frames. paneTranscript resolves native transcript details separately from conversation turns.
Transcript monitoring and watch lifecycle
server/conversation-monitor.ts, server/index.ts, server/codex.ts, server/AGENTS.md, server/conversation-push.contract.test.ts, site/demo/transport.ts
The bridge monitors transcripts for attached clients that express interest, then sends change signatures. Server and demo transports clear interest during detach and other lifecycle events. Contract tests cover subscription validation, notifications, and monitor cleanup.
Serialized Chat refreshes
src/lib/conversationRefresh.ts, src/components/ChatView.tsx, src/components/PaneTerminal.tsx, src/lib/ws.ts, src/lib/conversationFetch.test.ts, src/lib/status.ts, src/lib/status.test.ts, src/lib/api.ts, scripts/chat-browser-qa.ts, src/AGENTS.md, CHANGELOG.md, docs/chat-mode-audit.md, docs/development.md
Chat reads share a serialized coordinator. Push-triggered reads are limited to one every 2 seconds, with a 10-second backstop. Initial display and specified chat events trigger refreshes. Visible scrollback views use terminal output as an invalidation signal; prompt polling remains separate.
Conversation response encoding
server/index.ts, server/machine-api.ts, server/api.contract.test.ts, server/codex.contract.test.ts, server/machine-proxy.test.ts
Conversation responses negotiate gzip or identity encoding and retain conditional ETag behavior. The relay forwards encoded bytes and response headers. Tests cover local negotiation and remote proxy responses.

The Chat refresh and response-encoding changes have no identified issue requiring a fix before merge. Normal checks remain appropriate.

Security Architecture Review

Security architecture risk: 🔵 Low · up to 2ffed

The inspected notification path preserves existing access checks and transcript retrieval. The main remaining uncertainty is watch cleanup if a pane disappears without its terminal attachment closing.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • inferred — The relevant exposure is authorized access to agent conversations on the local server and configured remote machines, including read-only observers. The inspected additions do not introduce transcript-write authority, arbitrary remote destinations, or a separate tenant-isolation model.

Security Findings and Attack Paths

  • inferred — No newly introduced access bypass or cross-client transcript disclosure was established in the inspected paths. Caller-supplied pane selection without a separate per-pane ACL already existed behind the server access boundary; the new subscription path adds attachment gating. This is not a whole-PR security completeness claim.

Trust Boundaries and Controls

  • observed — Transcript resolution remains pane- and process-evidence-based, including Devin executable and session checks. Remote REST forwarding selects a configured machine endpoint, substitutes its bridge credential, restricts forwarded headers, and rejects redirects; browser cookies and Authorization are not forwarded.

Resilience and Maintainability Implications

  • observed — Watch ownership is released through attachment and connection cleanup. Authoritative pane-ended and pane-close callbacks do not independently unwatch; the monitor retries unavailable transcript resolution until released. A contract test specifies zero monitor entries after workspace close and rejection of stale enable, providing counterevidence for normal deletion but not proving abnormal external attachment behavior.

Hardening Proposals

  • proposed — Consider independently releasing conversation interest on authoritative pane removal, with watch-identity guards against late resolutions, so reclamation does not rely solely on external attachment termination. This is a failure-containment proposal, not an observed security finding.

Raise REMOTE_BUNDLE_VERSION for the bridge protocol rollout.

The changed bridge code is included in remote bundles, but REMOTE_BUNDLE_VERSION remains 23. A pre-change v23 bridge therefore passes the matching protocol and version checks. The normal reconnect path and the explicit update_remote: true path both skip installation, so that remote PC continues running the old bridge and does not receive transcript watching or the updated conversation encoding. Raise the version at shared/machines.ts:5 and publish the matching remote-vN bundle before releasing the app.

An older bridge, or a tab that let go of its pane while out of use, gets no conversation-changed frames. The visible Chat then reads at the former 2 s cadence instead of waiting out the 10 s backstop; the backstop applies only while pushes are available. The client also keeps a visible Chat's interest across detach, so the pane's next attach asks for pushes again.
An older page held the serial lane until it answered, so a clear or a new turn waited behind a slow page (scripts/chat-history-browser-qa.ts: clear while an earlier page is in flight). The older page still starts after the newest read in flight, and the newest reads stay serial among themselves.

@coderabbitai On raising REMOTE_BUNDLE_VERSION in shared/machines.ts: this is left out on purpose. Per docs/development.md#releasing, raising the bundle version and tagging remote-vN is the maintainer's release step, not a contributor's (main is at 24 now, after #711).

Until a remote PC runs a bundle with this change, its bridge does not advertise conversation-watch. The client then sends no unknown frame, and a visible Chat for that PC reads the conversation every 2 s as before, plus at once on sends, reconnects and returning to the tab. Nothing breaks; that PC just gets no pushes until the next bundle.

@zerodice0 Thanks for clarifying. I withdraw the request to raise REMOTE_BUNDLE_VERSION in this PR.

docs/development.md#releasing documents remote bundles as a separate release step. shared/machines.ts is already at "24". The client gates conversation-watch frames on the advertised feature and retains the 2-second polling fallback when pushes are unavailable. Older bridges do not require a version bump in this PR.

Learning: In devswha/herdr-web-ui, raising REMOTE_BUNDLE_VERSION in shared/machines.ts and tagging remote-vN is a maintainer-owned, separate remote-bundle release step documented in docs/development.md#releasing, not a required contributor change in each bridge-feature PR. For conversation pushes, src/lib/ws.ts sends conversation-watch frames only when the bridge advertises that feature. Without that feature, visible Chats retain 2-second conversation polling and immediate refreshes on sends, reconnects, and returning to the tab. Remote PCs gain pushes after receiving an updated bundle.

Owner

Thank you, @zerodice0! This change has been carried into #757 on top of current main (after 0.4.6), as one commit with you as its author. Since #615 landed first and now gzips every text answer, the conversation endpoint's own gzip negotiation, the relay's encoding pass-through and their tests were dropped in favour of it, as you suggested in the PR description. Everything else (the conversation-watch frame, conversation-monitor.ts, the refresh coordinator, the demo transport, docs) is unchanged. The contract tests, the unit suite and chat-browser-qa.ts/chat-history-browser-qa.ts pass on it. REMOTE_BUNDLE_VERSION is not raised; the PR body notes the bump for the release. The changelog credits this PR and you. This PR is left open for the maintainer to close.

…#757)

Closes #434, Closes #530

Supersedes #730, #689

## Change

Two chat features from outside contributors, rebased onto `main` after
0.4.6, with each contributor kept as the commit author:

- **SendUserFile files as openable links** (#730 by @bluzername). The
chat no longer shows a `SendUserFile` call's raw JSON. It shows the
caption and opens each file in the existing file viewer, the same way
any other tool's `file_path` opens. There is no new route and no new
access rule. CodeRabbit's review finding is fixed: rows are keyed by
position, so a path listed twice no longer gives React a duplicate key.
- **The conversation is read when its transcript changes, not every 2
s** (#689 by @zerodice0). The bridge advertises `conversation-watch`. A
visible Chat asks for `conversation-changed` pushes on its existing
WebSocket (`server/conversation-monitor.ts`: one 250 ms stat loop per
watched pane, no turn parsing). The client
(`src/lib/conversationRefresh.ts`) reads at most once every 2 s from
pushes, with a 10 s backstop. Without pushes it falls back to the old 2
s poll. That covers an older bridge or a released pane. The demo
transport (`site/demo/transport.ts`) answers the new frame.

### Conflict resolution against `main`

- #615 landed first and gzips every text answer (`server/compress.ts`)
with weak ETags. So #689's conversation-only gzip negotiation
(`conversationResponse`) is dropped, along with the relay's
`content-encoding` pass-through in `server/machine-api.ts` and the tests
for both (`api.contract.test.ts` "conversation response encoding",
`machine-proxy.test.ts`). This is what #689 itself proposed if #615
landed first. The conversation endpoint keeps main's weak ETag and 304
handling.
- `server/codex.contract.test.ts` keeps main's weak-ETag assertion.

### Remote PCs

`MachineRelay` forwards client frames unchanged, so `conversation-watch`
reaches a remote bridge, and that bridge's `snapshot` decides whether
the feature is used. **`REMOTE_BUNDLE_VERSION` is deliberately not
raised (maintainer release step): the remote bundle needs a bump at
release** before remote PCs get pushes. Until then, a remote PC's bridge
(remote runtime v25) does not advertise `conversation-watch`. The client
sends it no unknown frame, and its Chat polls every 2 s as before. A new
`ws.test.ts` case covers this.

## Verification

Run on Linux x64 against an isolated herdr test session
(`HERDR_TEST_SESSION=herdr-web-ui-test-l7`), never the user's session:

- `bun run typecheck`: pass. `bun run build`: pass.
- `bun run test:unit`: 2470 pass, 8 skip, 0 fail.
- `bun test ./server/conversation-push.contract.test.ts
./server/api.contract.test.ts ./server/codex.contract.test.ts`: 119
pass, 0 fail.
- `HERDR_TEST_MODE=unit bun test ./src/lib/ws.test.ts
./src/lib/conversationFetch.test.ts ./src/lib/sendUserFile.test.ts
./server/machine-proxy.test.ts ./server/compress.test.ts`: pass. The new
older-bridge case in `ws.test.ts` fails when the `conversation-watch`
feature check in `HerdrSocket.attach` is removed (checked, then
restored).
- `bun scripts/chat-browser-qa.ts`: all 8 PASS, including "send refresh
preserves history and slow refreshes do not overlap".
- `bun scripts/chat-history-browser-qa.ts`: all PASS.
- Demo transport: `chat-greeting-demo-regression.ts`,
`held-rows-demo-regression.ts`, `prompt-dock-demo-regression.ts`: PASS.
- SendUserFile, real surface: a one-off Playwright check on an owned
herdr pane with a Codex rollout containing a `SendUserFile` call (two
copies of the same path plus a caption). The work row shows the caption
and two `Open <path>` links, with no raw JSON and no React key warnings.
Clicking a link opens the file viewer with the file's contents.
- `CHECK_MAX_RUNS=8 bun run check full` on the branch after merging
`main` (5792d71, #755): integration and browser lanes `ok`.

### Test fixes found on the way

- `conversation-push.contract.test.ts`, "releases native interest when
the owned pane ends…": failed once on CI (timed out waiting for
`pty-exit`). The bridge accepts a `conversation-watch` as soon as an
attach is recorded, before the mirrored attachment is created. A pane
closed in between answers the attach with an error, not `pty-exit`.
Reproduced locally by delaying attachment creation by 2 s: the old test
failed the same way (12 s timeout), the fixed one passes. The test now
waits for the attach to join (the mirror's `pane-geometry`) before
closing the pane. Product behaviour is unchanged.
- Following CodeRabbit's review, the same suite now keeps its omp store
under a temporary `HOME`, as `server/omp.contract.test.ts` does, instead
of writing into the real `~/.omp/agent/sessions`.

`main` (5792d71, #755) is merged in; the only conflict was
`CHANGELOG.md`.

## Change

Release 0.4.7, from main at 80ca9bb (47 PRs since v0.4.6).

- `package.json` and `herdr-plugin.toml`: 0.4.7.
- CHANGELOG: `[Unreleased]` becomes `[0.4.7] - 2026-10-12`, with the
compare links.
- #513's entry moves out of the 0.4.0 section, where its branch's merge
left it, and gets its credit; it says the pace is a setting, off by
default (#834).
- A Maintenance section covers the PRs that had no entry: #743, #756,
#767, #795, #805, #810, #813, #821, #826, #831.
- The note under the Hermes entry that asked for a runtime bump at
release now says what a remote PC needs.
- `release-summaries.json`: 0.4.7 in en/ko/ja/zh/tr (6 new, 6 improved,
5 fixed). The Turkish lines are not checked by a native speaker.
- `REMOTE_BUNDLE_VERSION` 25 -> 26. Since v0.4.5's runtime the bridge
gained Hermes transcripts (#604), conversation pushes (#689) and
Grok/Antigravity activity (#816), so `remote-v26` is published before
the app release.

Not in this release: #606.

## Validation

- `bun scripts/release-notes.ts 0.4.7` renders the summaries and the
full changelog (235 lines).
- `bun run typecheck` and `bun run build`: pass.
- `TMPDIR=/tmp bun run test:unit`: one failure, `server/voice.test.ts`
("audio.webm" vs "clip.webm"), which fails the same way on unmodified
`main` on this Mac (Bun 1.4.0); CI runs Bun 1.4.2.
- Every PR merged since v0.4.6 was checked against the changelog
section: all 47 are linked.

## Release

After this merges and its CI on `main` passes: push `remote-v26`, wait
for its release, then run the Release workflow with `0.4.7`.
