Closes #434, Closes #530

Supersedes #730, #689

Change

Two chat features from outside contributors, rebased onto main after 0.4.6, with each contributor kept as the commit author:

  • SendUserFile files as openable links (feat(chat): show SendUserFile files as openable links #730 by @bluzername). The chat no longer shows a SendUserFile call's raw JSON. It shows the caption and opens each file in the existing file viewer, the same way any other tool's file_path opens. There is no new route and no new access rule. CodeRabbit's review finding is fixed: rows are keyed by position, so a path listed twice no longer gives React a duplicate key.
  • The conversation is read when its transcript changes, not every 2 s (perf(chat): read the conversation when its transcript changes, not every 2 s #689 by @zerodice0). The bridge advertises conversation-watch. A visible Chat asks for conversation-changed pushes on its existing WebSocket (server/conversation-monitor.ts: one 250 ms stat loop per watched pane, no turn parsing). The client (src/lib/conversationRefresh.ts) reads at most once every 2 s from pushes, with a 10 s backstop. Without pushes it falls back to the old 2 s poll. That covers an older bridge or a released pane. The demo transport (site/demo/transport.ts) answers the new frame.

Conflict resolution against main

Remote PCs

MachineRelay forwards client frames unchanged, so conversation-watch reaches a remote bridge, and that bridge's snapshot decides whether the feature is used. REMOTE_BUNDLE_VERSION is deliberately not raised (maintainer release step): the remote bundle needs a bump at release before remote PCs get pushes. Until then, a remote PC's bridge (remote runtime v25) does not advertise conversation-watch. The client sends it no unknown frame, and its Chat polls every 2 s as before. A new ws.test.ts case covers this.

Verification

Run on Linux x64 against an isolated herdr test session (HERDR_TEST_SESSION=herdr-web-ui-test-l7), never the user's session:

  • bun run typecheck: pass. bun run build: pass.
  • bun run test:unit: 2470 pass, 8 skip, 0 fail.
  • bun test ./server/conversation-push.contract.test.ts ./server/api.contract.test.ts ./server/codex.contract.test.ts: 119 pass, 0 fail.
  • HERDR_TEST_MODE=unit bun test ./src/lib/ws.test.ts ./src/lib/conversationFetch.test.ts ./src/lib/sendUserFile.test.ts ./server/machine-proxy.test.ts ./server/compress.test.ts: pass. The new older-bridge case in ws.test.ts fails when the conversation-watch feature check in HerdrSocket.attach is removed (checked, then restored).
  • bun scripts/chat-browser-qa.ts: all 8 PASS, including "send refresh preserves history and slow refreshes do not overlap".
  • bun scripts/chat-history-browser-qa.ts: all PASS.
  • Demo transport: chat-greeting-demo-regression.ts, held-rows-demo-regression.ts, prompt-dock-demo-regression.ts: PASS.
  • SendUserFile, real surface: a one-off Playwright check on an owned herdr pane with a Codex rollout containing a SendUserFile call (two copies of the same path plus a caption). The work row shows the caption and two Open <path> links, with no raw JSON and no React key warnings. Clicking a link opens the file viewer with the file's contents.
  • CHECK_MAX_RUNS=8 bun run check full on the branch after merging main (5792d71, fix(ui): keep a pane's lens when an agent starts or exits in it #755): integration and browser lanes ok.

Test fixes found on the way

  • conversation-push.contract.test.ts, "releases native interest when the owned pane ends…": failed once on CI (timed out waiting for pty-exit). The bridge accepts a conversation-watch as soon as an attach is recorded, before the mirrored attachment is created. A pane closed in between answers the attach with an error, not pty-exit. Reproduced locally by delaying attachment creation by 2 s: the old test failed the same way (12 s timeout), the fixed one passes. The test now waits for the attach to join (the mirror's pane-geometry) before closing the pane. Product behaviour is unchanged.
  • Following CodeRabbit's review, the same suite now keeps its omp store under a temporary HOME, as server/omp.contract.test.ts does, instead of writing into the real ~/.omp/agent/sessions.

main (5792d71, #755) is merged in; the only conflict was CHANGELOG.md.

bluzername and others added 5 commits October 11, 2026 10:04
Before this, a SendUserFile call show only its raw JSON input and a
text output with local paths. The user cannot open those files from
the web UI, specially not from a phone or another device.

Now the chat read the call as its caption plus the files it name,
and render each file with the same file link other tool calls already
use (ToolFile). It open the same way a Read or Edit tool's path does
today, so no new server route or access rule is added.

Fixes #434 (the "links only, no inline preview" scope the issue
itself allow as a smaller first version; inline image preview can
come later).
…ery 2 s

Carried from #689 (squash of its commits cde793b, a80d412, 2212e6b and
its main merges) onto main after 0.4.6. Conflicts resolved against #615:
the server now gzips every text answer (server/compress.ts), so the
conversation endpoint's own gzip negotiation, the relay's encoding
pass-through and their tests are dropped in favour of it, as the PR
itself proposed if #615 landed first.

📝 Summary

Summary by CodeRabbit

  • New Features
    • Chat views refresh when conversations change. Push-triggered refreshes are limited to once every two seconds, with a 10-second backstop when pushes are available and a two-second backstop otherwise.
    • Chat refreshes immediately on initial display, after sending a message, when returning to the tab, and after reconnecting. Terminal output can also trigger a refresh when needed.
    • SendUserFile messages display captions and named files as openable links instead of raw JSON.
  • Documentation
    • Updated guidance on Chat refresh behavior and browser-based QA.

Walkthrough

Chat now refreshes conversation data after transcript-change notifications, with serialized reads and polling backstops. The change adds server and demo WebSocket watch support, updates browser QA and documentation, and renders parsed SendUserFile captions and file paths in Chat.

Changes

Native Conversation Updates

Layer / File(s) Summary
Define and detect transcript changes
shared/protocol.ts, server/conversation.ts, server/conversation-monitor.ts, server/codex.ts, server/AGENTS.md
The protocol adds conversation-watch and conversation-changed frames. The server resolves native transcript descriptors and monitors transcript or database file identity for changes.
Manage server watch subscriptions
server/index.ts, server/conversation-push.contract.test.ts
The server tracks per-client conversation interest, sends invalidations to attached and interested clients, and releases monitoring as attachment and connection state changes. Integration tests cover validation, transcript changes, and cleanup.
Coordinate client watches and conversation reads
src/lib/ws.ts, src/lib/conversationRefresh.ts, src/lib/ws.test.ts, src/lib/conversationFetch.test.ts
The socket retains watch interest across attachment and reconnect. ConversationRefresh serializes reads, coalesces invalidations, and uses a 10-second push backstop or 2-second polling without pushes. Tests cover scheduling, pagination, and cleanup.
Connect Chat and demo transport to conversation changes
src/components/ChatView.tsx, src/components/PaneTerminal.tsx, site/demo/transport.ts
Chat refreshes after invalidations and explicit triggers. Scrollback views use terminal output as an invalidation signal. The demo transport sends conversation-change notifications to attached, subscribed sockets.
Document and exercise refresh behavior
scripts/chat-browser-qa.ts, docs/development.md, docs/chat-mode-audit.md, src/AGENTS.md, src/lib/api.ts, src/lib/status.ts, src/lib/status.test.ts, CHANGELOG.md
Browser QA prepares a Codex fixture and checks request serialization. Documentation and changelog describe refresh triggers, polling backstops, and measurements.

SendUserFile Rendering

Layer / File(s) Summary
Parse and render sent files
src/lib/sendUserFile.ts, src/components/ChatView.tsx, src/lib/sendUserFile.test.ts, CHANGELOG.md
The parser retains nonblank file paths and a trimmed caption. Chat displays a nonempty caption and renders each retained file path through ToolFile. Tests cover accepted and rejected inputs.

Before / after behavior

  • observed — Modified behavior in docs/chat-mode-audit.md: The documented refresh trigger changes from existing conversation polling to a conversation read after each native transcript change.
  • observed — Modified behavior in scripts/chat-browser-qa.ts: Imports chmodSync for preparing the fixture executable and adds sessionSnapshot for checking whether herdr detects the pane’s agent.
  • observed — Modified behavior in scripts/chat-browser-qa.ts: Instead of manually binding the rollout path and sending only the answer text, the test creates an executable that opens the rollout file, runs it in the pane, and waits up to 10 seconds for process detection as codex before reporting the agent idle without a session path.
  • observed — Modified behavior in scripts/chat-browser-qa.ts: Chromium’s headless setting now follows HEADED ("1" runs headed). Browser initialization also sets the UI language to English while selecting chat view.

Reliability and maintainability

  • inferred — Risk-relevant change factors for scripts: blast_radius_1; direct_dependents_1
