fix(omo): keep an OmO pane's chat when its runtime started late (#2281) - #2424
An OmO pane lost its chat (terminal only, agent_status: unknown) when OmO's own record of its start lagged the kernel's start for that pid by more than 3 s. OmO writes processStartedAtMs as now minus its runtime's uptime, so a runtime that comes up late on a busy machine reports a later start (6958 ms measured in #2281). heldSessionIds in server/omo.ts compared the two with a symmetric 3 s tolerance and dropped the holder.
On one host, a reused pid's leftover record always starts before the live process. So a holder may now start up to 60 s after the kernel's start, but only when its bootAtMs names this host's boot (hostBootAt(), OmO's own formula: the wall clock minus uptime, in whole seconds). A record from another host sharing the store, from before a clock step, or without a boot keeps main's 3 s bound both ways, and so does every record when this host's boot cannot be read. The early side, the pid check and the cwd check are unchanged.
Closes#2281. Thanks to @Noobear for the report and the root-cause analysis.
Validation
bun test server/omo.test.ts: 28 pass. The new case fails on main ([] instead of ["late-3500"]) and on a mutant without the boot gate (it accepts other-host). Accepted: +3.5 s and +6.96 s with this boot, and a record without a boot that is within 3 s. Refused: +120 s, an earlier reused-pid record, a wrong cwd, another host's boot, a late record without a boot, and a late record when the boot is unreadable.
Real check in the isolated ovis-test herdr session (bridge on port: 0, mkdtemp root), using the repro script from the issue with a fixture that writes bootAtMs as OmO does and LAGS=3500,6958,120000: +3500 ms and +6958 ms give heldSessionIds [id], omo/idle in /api/session, and omo-transcript with 2 turns in /api/pane/conversation (on main: [], unknown, scrollback with 0 turns). +120000 ms stays refused.
bun run check fast: green on the final head.
Reviews
omo-native-code-reviewer: PASS on both rounds, no CRITICAL/HIGH/MEDIUM.
Codex Terra 6.1 fast xhigh, round 1: HIGH. With a store shared across hosts, or after a backward clock step, a foreign or stale holder for the same pid and cwd could pass the 60 s window. Fixed by the boot gate above.
Codex round 2: BLOCK on a HIGH that it reasoned but did not reproduce. Two hosts that booted within 3 s of each other share one OmO session store, with the same pid and cwd and starts 3-60 s apart. Main already accepts that collision within ±3 s; this change widens only that window. The review policy treats a Codex HIGH as blocking only once it is reproduced, so it is listed as a known limit. The same round noted that os.uptime() sat outside a catch: hostBootAt now returns null on failure, which keeps the strict bound.
Known limits (LOW, not filed)
Accepted as a known limit (Dori, for the merge pass): two hosts that booted within 3 s of each other share one OmO session store, with the same pid and cwd and a holder start 3-60 s later. Raised by Codex (round 2) and CodeRabbit, not reproduced. OmO's holder record carries no host or PID-namespace identity, and the suggested fallback (keep the strict bound without one) would undo this fix. Main already accepts the same collision within ±3 s. A real fix needs OmO to write a host identity into the record.
Containers on one host share its boot. A pid clash between containers that share a store and cwd still gets the late window, and it also needs the local process to hold no session of its own.
The boot match uses a 3 s tolerance (OmO uses 120 s). If the boot reading drifts by more than 3 s on one machine (a clock step, macOS sleep), the late window is lost and the old 3 s behaviour returns. Nothing is wrongly accepted.
Pre-existing (Codex MEDIUM, not reproduced): where a process's start cannot be read (Windows), an argv-recognized OmO's holder ids still feed transcript selection without the start check. This PR leaves it unchanged.
OmO records its own start as now minus its runtime's uptime. On a busy
machine that runtime comes up seconds after the kernel started the
process (7 s measured in #2281), so heldSessionIds' symmetric 3 s
tolerance dropped the holder and the pane fell back to the terminal
with no chat.
On one host, a reused pid's leftover record always starts before the
live process. So a holder may now start up to 60 s after the kernel's
start, but only when its bootAtMs names this host's boot (read as OmO
reads it, the wall clock minus uptime). A record from another host
sharing the store, from before a clock step, or without a boot keeps the
3 s bound both ways. The pid and cwd checks are unchanged.
Reported by @Noobear.
OmO panes now retain their chat when the runtime starts late on a busy machine, instead of opening a terminal without the conversation. This helps preserve the active session when startup is delayed, so you can continue chatting in the pane without losing the conversation context.
The change estimates host boot time and uses it to match OmO holder records that start up to 60 seconds after the kernel process when their boot time matches the host. Tests cover matching and rejection cases. The changelog reports the late-start chat fallback fix.

Full details: Description check
Explanation
The description follows the template: it has a Change section that explains the problem, the boot-gated fix, and a closing reference to #2281, and a Validation section that lists the commands run, the results, and the known limits. It has no explicit skipped-checks list and does not link a maintainer-agreed issue for a feature. This is a bug fix, so the feature-link requirement does not apply. The description is detailed and mostly complete.
Full details: Linked Issues check
Explanation
Linked issue #2281 asks that a pane with no herdr agent label be treated as OmO when its foreground runs OmO and holds a session. The issue proposes doing this in the pane snapshot. The issue text also names herdr-side suppression of herdr:pi as a separate follow-up.
The diff changes only server/omo.ts. It adds hostBootAt() and a boot-gated late window in heldSessionIds(). A holder record may start up to 60 s after the kernel start only when bootAtMs matches this host boot within 3 s. The early bound, pid check and cwd check are unchanged. No pane snapshot code changes in this diff.
The PR root cause is holder start lag above 3 s. The linked issue text does not mention start lag or the 6958 ms measurement. The PR objectives state that this is a different outcome from the issue's proposed unlabeled-pane behavior. So the diff does not show that the issue's reported state comes from start lag. For a pane with no lag, the diff changes nothing. Whether the existing snapshot path already maps such a pane to omo is not established by the evidence read.
Resolution
Provide evidence that the #2281 reported pane had a holder record that failed the 3 s start check. Examples are the record fields or a log line for that pid. Also confirm whether the maintainers accept the start-lag fix as the resolution of #2281, or whether the unlabeled-pane snapshot rule from the issue is still required in this PR.

Merging fc5e978 (closes #2281, reported by @Noobear, thank you!). An OmO pane kept losing its chat when OmO's runtime registered its session holder a few seconds after the pane's process started: heldSessionIds now accepts a holder up to 60 s late, but only when the holder's recorded boot time is this host's (otherwise main's ±3 s stands). Strict review by the merge pass: the real late cases (+3.5 s, +6.96 s) keep the chat and +120 s is refused; a reused PID on the same host is still rejected; tests inject the boot and start times. One MEDIUM and one LOW are filed as #2425: with one OmO store shared by two machines that booted within about 2 s (same PID and cwd) the other host's holder could be accepted (rare; a shared store is not a documented setup), and a boot-time reading that drifts about 10 s brings back the empty chat.
## Release 0.4.21
The release PR, prepared by step 1 of
[docs/development.md#releasing](https://github.com/devswha/ovis/blob/main/docs/development.md#releasing),
now re-folded on main `1ef6ea329108a0985b823e8235b03daddcd0a5f4` after
the owner held 0.4.21 for more work. The merge pass reported the 0.4.21
queue empty.
**Do not merge yet:** the owner judges the final build before release.
No tag and no Release run from this PR's author.
- **Version:** `version` is 0.4.21 in `package.json` and
`herdr-plugin.toml`.
- **Changelog:** `bun scripts/changelog-fold.ts 0.4.21 2026-10-30`
folded 63 fragments into the 2026-10-30 section of `CHANGELOG.md` (71

@cheol-95's own #2434.
- Two fragments ran past the changelog's width (#2418, #2269); their
entries are re-wrapped, words unchanged. #2382's entry reads "OpenCode's
installer puts its folder first" (reviewed earlier on this PR).
- Maintainer PRs without a fragment and without a user-facing change
have no entry: #2353 (check tool), #2371 (guide docs), #2396 and #2397
(tests), #2403 and #2433 (server and client transport seams, no
behaviour change), #2437 (test-only fix for #2435's check). #2438's own
entry (the sidebar selection marked by its fill again) is dropped: the
stroke #2352 added never shipped, so users see no change; #2352's entry
keeps only the Windows high-contrast Highlight bar.
- **Release summaries:** en, ko, ja and zh each have 5 new, 5 improved
and 5 fixed lines. Since the first review: New lists the in-browser
Claude Code / Codex sign-in (#2428) in place of the tab/workspace
shortcut line; Improved lists Settings → Agents (#2427) in place of the
sidebar fold line; Fixed lists the Codex wrong-session fix (#2426,
#2430) in place of the phone screenshot paste line. The Artifacts and
Claude status-line lines keep their reviewed wording (turned on in
Settings). Not in 0.4.21: #2420 (Codex chat behind Kiro), #2065 (Portal
sign-in) and #2436 (relay foundations) stay open for a later release.
- **Remote bundle:** `REMOTE_BUNDLE_VERSION` rises from 39 to 40 because
the bundle inputs (`server/`, `shared/`, `patches/`) changed since
remote-v39. After merge: push `remote-v40` on the merged commit and wait
for the Remote PC bundles workflow before running Release.
- **iOS:** `CURRENT_PROJECT_VERSION` stays 3 (#2370 changed
`Info.plist`; build 3 is not known to be uploaded yet).
## Validation
- `bun scripts/release-guards.ts --base v0.4.20`: "Release 0.4.21:
remote bundle, telemetry Worker and release metadata are in order."
- `dori heavy … bun run check fast` on this branch: workflow syntax,
generated types and themes, typecheck, build, unit tests all ok. Unit:
9166 pass, 0 fail, 36 skip in 591 files.
- Every PR in `v0.4.20..main` was pre-run for the owner's hands-on guide
on isolated copies (own herdr session, fresh state, never the owner's
live session). Items that need a real device (iPhone tap dictation
#2370, dictation keyboards #2386, the installed desktop app's title-bar
overlay #2381) are left for the owner's final check.
This is a release-metadata PR: it changes no code path. Per the release
steps, merge it after CI and the owner's go, then push `remote-v40`,
wait for its bundles, and run Release with `0.4.21`.
