Closes #1423 — AI-3651

What & why

A Grok subagent runs as its own session in a sibling session folder, and Grok fires no hook for it. The parent's watcher now reads subagent_spawned / subagent_finished from the parent's updates.jsonl, posts subagent-start, starts a child watcher on the child's transcript (vendor=grok, the subagent's agentId), and on finish kills that watcher, drains the rest of the child's transcript and posts subagent-stop. Past subagents already import through kcap import --grok.

Where to look

A child watcher has no parent-pid watchdog, so when the parent's grok process exits the parent watcher ends every subagent its transcript names, from disk, before its own final drain — a restarted parent watcher still finds them. That pass is capped so a slow drain cannot hold the parent's exit; anything it misses is recoverable by re-running the import. A second stop for the same subagent is harmless: the server keeps one per subagent.

Verification

  • GrokSubagentTrackerTests: a spawned child starts once even when the parent re-reports it or it arrives across two batches; only a started child is stopped, once, keeping its spawn-time type.
  • GrokSubagentsTests: spawn and finish lines are read from the parent's transcript; a non-GUID child id is ignored.

🤖 Generated with Claude Code

Summary by CodeRabbit

  • New Features
    • Grok sessions now track spawned subagents, stream their transcripts as sub-sessions, and stop them when they finish or the parent session exits.
  • Documentation
    • Clarified that historical Grok imports read subagents through their parent sessions.

Grok fires no subagent hook, so the parent watcher registers each child from
its own updates.jsonl and ends every child it registered when the parent exits.

📝 Walkthrough

The Grok session watcher tracks subagents from parent transcript events. It registers children with available transcripts, starts child watchers, and ends children when the parent records completion or exits.

Changes: Grok subagent lifecycle

Merge Risk: ⚪ Minimal · up to 9c3f2

The parent session can end promptly even if child cleanup is slow. No merge-blocking issue remains from this review.

Security architecture risk: 🟡 Moderate · up to 9c3f2

The new child-session lifecycle has gaps around abrupt parent failure and timed-out cleanup. These can leave capture running longer than intended or deliver completion events out of order. Existing identity and path controls limit the scope, but shutdown behavior needs stronger containment.

Retained concerns

  • Medium · reliability · inferred: Abrupt parent-watcher loss can leave newly introduced Grok child capture processes without an established local lifetime bound. Graceful cleanup explicitly does not run after SIGKILL, child watchers are described as having no parent watchdog, and the idle-reaping policy excludes Grok. This weakens ownership and containment of background capture; independent server or restart recovery was not established.
  • Low · reliability · inferred: The parent-exit cap bounds waiting, not the lifetime of teardown work. Unfinished child registration, drain, or stop requests can continue while the parent session-end request proceeds, so child-before-parent completion ordering is not guaranteed. The existing lifecycle spool explicitly rejects post-end stragglers, but this new direct HTTP path does not consult that safeguard. Server-side consequences remain unverified.
Security review details

Security Blast Radius

  • inferred — The new automatic authority covers transcript-derived sibling Grok sessions and child watchers keyed beneath the current parent session. Network operations use the configured default background HTTP client. An attacker-controlled path would require influence over the local parent transcript or its storage; remote attacker reachability, tenant crossing, and privilege escalation were not established.

Trust Boundaries and Controls

  • observed — The client treats records in the watched parent transcript as parent-child association evidence. It validates event method and child GUID syntax, but does not compare embedded parent_session_id or params.sessionId with the watched parent. This behavior already existed in historical import; whether the new automatic caller makes it security-relevant depends on transcript-writer trust and server ownership enforcement.

Resilience and Maintainability Implications

  • inferred — Graceful child sweeping, retryable live transitions, redaction, and historical replay provide meaningful containment and recovery. They do not establish a local orphan deadline after abrupt parent loss or a barrier preventing abandoned teardown from posting lifecycle events after parent completion.

Hardening Proposals

  • proposed — Give child capture an independent, bounded owner-loss recovery mechanism. Use a shared teardown deadline or terminal-state barrier so timed-out work cannot continue issuing lifecycle mutations after parent completion, while preserving replay recovery for unsent data.

Capture Grok subagents live from parent transcripts

✨ Enhancement 🧪 Tests 📝 Documentation 🕐 20-40 Minutes

Grey Divider

AI Description

• Detect Grok subagent spawns and finishes from the parent transcript because Grok provides no child
 hooks.
• Stream child transcripts live and stop subagents after a final drain.
• Finalize transcript-named children on parent exit, with a time cap and historical import as
 fallback.

High-Level Assessment

The approach fits live capture: Grok's parent transcript supplies spawn and finish signals that child hooks cannot, while existing watcher and historical-import paths handle streaming and recovery. Polling sibling directories or relying on import alone would not reliably provide timely lifecycle events.

one-shot while restarting an exited watcher so transcript streaming continues.

rather than treating any non-throwing request as success. In ScanGrokSubagents,
call tracker.Stopped(child) only when FinishAsync reports success so
unsuccessful responses can be retried on a later scan.
- Around line 37-38: Update the final-drain loop around GrokSubagents.Read to
register any newly discovered unfinished child through ScanGrokSubagents before
calling FinishAsync, ensuring its start event and child watcher are established
before its stop is posted.

Action required

1. Failed stops leave subagents active ✗ Dismissed
Description
ScanGrokSubagents marks a child stopped even when FinishAsync suppresses a failed stop request
or receives an unsuccessful HTTP response. If the stop request fails, subsequent ticks exclude that
child, leaving its completion unrecorded until a historical import is run.
Code

src/Capacitor.Cli/Commands/WatchCommand.cs[R1265-1266]

+            await new GrokSubagentTeardown(profiles, http, watchers, time).FinishAsync(sessionId, transcriptPath, child, type);
+            tracker.Stopped(child);
Relevance

●●● Strong

Accepted lifecycle precedents preserve retries when stop requests fail or return unsuccessful
responses.

PR-#526
PR-#262

ⓘ Recommendations generated based on similar findings in past PRs

Evidence
The teardown wrapper catches all POST exceptions, and PostStopAsync does not check the returned
response; nevertheless the tracker transition suppresses every later live retry.

## Issue description
A Grok subagent is marked stopped even when its stop POST fails or returns an unsuccessful status.

- src/Capacitor.Cli/Harness/Grok/GrokSubagentTeardown.cs[21-29]
- src/Capacitor.Cli/Harness/Grok/GrokSubagentTeardown.cs[41-50]
## Recommended Fix
Return the stop POST outcome from teardown, check the HTTP status, and call `tracker.Stopped` only after a confirmed success so later ticks can retry failures. Preserve independent best-effort kill and drain attempts.

2. Last-minute children lose their recordings ✓ Resolved
Description
ScanGrokSubagents sees only ordinary drain batches, while shutdown never scans finalDrained for
children needing registration. When a spawn first appears after the last live tick, parent-exit
teardown can issue a stop but never posts its start, and inline draining without a server line
position skips the child's existing transcript.
Code

src/Capacitor.Cli/Commands/WatchCommand.cs[R899-900]

+                } else if (agentId is null && vendor == "grok") {
+                    await ScanGrokSubagents(sessionId, transcriptPath, drained, grokSubagents, spawnedChildWatcherKeys, cts.Token);
Relevance

●●● Strong

Accepted teardown precedents prioritize processing every discovered child and repairing missed
lifecycle events.

PR-#173
PR-#262

ⓘ Recommendations generated based on similar findings in past PRs

Evidence
Only the live loop calls the Grok scan; the separate shutdown batch is scanned for Antigravity
alone. Exit teardown processes spawn records but calls FinishAsync without registering them, while
inline drain defaults to the file's line count when no server position exists.

src/Capacitor.Cli/Commands/WatchCommand.cs[893-900]
src/Capacitor.Cli/Commands/WatchCommand.cs[1015-1059]
src/Capacitor.Cli/Harness/Grok/GrokSubagentTeardown.cs[21-38]
src/Capacitor.Cli/WatcherManager.cs[420-445]

Agent prompt
The issue below was found during a code review. Follow the provided context and guidance below and implement a solution

## Issue description
Grok spawn records first read during shutdown bypass subagent registration, and teardown alone does not upload their transcript.
## Fix Focus Areas
- src/Capacitor.Cli/Commands/WatchCommand.cs[899-900]
- src/Capacitor.Cli/Commands/WatchCommand.cs[1015-1059]
- src/Capacitor.Cli/Harness/Grok/GrokSubagentTeardown.cs[31-39]
## Recommended Fix
Scan final-drain Grok events before ending children, ensuring each child with an available transcript receives a successful start before inline draining and stopping it. Cover a spawn and finish both arriving in the last batch.

Remediation recommended

3. Long transcripts can delay parent exit ✓ Resolved
Description
GrokSubagentTeardown.DrainAsync synchronously reads and splits the entire parent transcript before
its first asynchronous wait. For a large transcript, this work runs inside the RunCappedAsync
callback before its eight-second timer is created, so the stated exit cap cannot bound the read or
its allocations.
Code

src/Capacitor.Cli/Harness/Grok/GrokSubagentTeardown.cs[R35-37]

+        try { lines = File.ReadAllTextShared(parentTranscript).Split('\n'); } catch (IOException) { return; }
+
+        foreach (var spawned in GrokSubagents.Read(lines).Where(e => !e.Finished).DistinctBy(e => e.ChildSessionId))
Relevance

●●● Strong

Accepted teardown precedent identifies outer time caps defeated by unbounded synchronous work and
requires bounded cleanup.

PR-#173

ⓘ Recommendations generated based on similar findings in past PRs

Evidence
RunCappedAsync invokes work() before creating its delay, and DrainAsync performs its
synchronous whole-file read and split before reaching any awaited operation.

src/Capacitor.Cli/Harness/Grok/GrokSubagentTeardown.cs[31-39]
src/Capacitor.Cli/TimeBudget.cs[17-24]
src/Capacitor.Cli.Core/SharedFileText.cs[17-22]

Agent prompt
The issue below was found during a code review. Follow the provided context and guidance below and implement a solution

## Issue description
Synchronous whole-file reading and splitting occur before the parent-exit timer starts and allocate memory proportional to the complete transcript.
## Fix Focus Areas
- src/Capacitor.Cli/Harness/Grok/GrokSubagentTeardown.cs[33-38]
- src/Capacitor.Cli/Commands/WatchCommand.cs[1947-1953]
## Recommended Fix
Stream parent transcript lines rather than materializing and splitting the whole file, and ensure the time budget is active before potentially long reading begins.

4. Child watcher failures hide live updates ✓ Resolved
Description
ScanGrokSubagents marks a child started before confirming that EnsureWatcherRunning actually
spawned a watcher. If detached process creation fails, the spawner logs and returns normally, so
later ticks never retry the watcher and the registered child's transcript is not streamed live.
Code

src/Capacitor.Cli/Commands/WatchCommand.cs[R1253-1256]

+            tracker.Started(child);
+            var key = $"{sessionId}-{agentId}";
+ await watchers.EnsureWatcherRunning(key: key, transcriptPath: transcript,
+                agentId: agentId, sessionIdOverride: sessionId, vendor: "grok");
Relevance

●●● Strong

creation.

PR-#1422
PR-#649

ⓘ Recommendations generated based on similar findings in past PRs

silently returns to its caller after logging a failed process start.
