Closes #1421 — AI-3650, part of AI-3651

What & why

Adds Grok Build as harness grok. kcap setup / kcap plugin install --grok write a kcap-owned ~/.grok/hooks/kcap.json (creating ~/.grok/hooks/, which a fresh Grok lacks) that runs kcap hook --grok on SessionStart and Stop. Session start posts /hooks/session-start/grok and starts the watcher on the session's updates.jsonl, whose path is derived from the percent-encoded cwd, with a .cwd-file lookup past 255 bytes. Stop restarts a missing watcher from the payload's transcriptPath. The watcher reads Grok's ACP session/update lines for titles. kcap import --grok imports past sessions from ~/.grok/sessions/, each subagent through the parent that spawned it.

Where to look

There is no SessionEnd hook: Grok allows it 1.5 s, and the watcher already ends the session after its final drain once grok exits. --tools-only is refused for Grok because kcap installs no tools for it; Grok loads the MCP servers set up for Claude Code.

Verification

  • Payload shapes come from a live Grok 1.0.52 run with a capture hook: camelCase keys, snake_case event values, transcriptPath on every event except session start, and the hook's parent process named grok.
  • GrokHookCommandTests (WireMock): session start posts the session and spawns a vendor=grok watcher on the derived path; a 400 spawns nothing and still exits 0; Stop respawns without posting; other events do nothing.
  • Unit tests cover path derivation including the .cwd fallback, the installer's handler fields and idempotence, removal, and the watcher extractors. Setup, plugin, vendor-selection, status and registry conformance pins all pass with Grok.
  • GrokImportSourceTests and GrokImportTests: discovery, title and cwd, and a subagent imported under its parent; SetupImportLaneTests pins an import source for every harness.
  • dotnet publish -c Release: no IL2xxx/IL3xxx warnings.

📝 Walkthrough

The change adds Grok as a supported harness. It connects Grok detection, hook installation and dispatch, session watching, historical session and subagent import, plugin lifecycle commands, and hosted-catalog configuration.

Changes: Grok harness integration

Layer / File(s) Summary
Harness identity and paths
src/Capacitor.Cli.Core/Harness/*, src/Capacitor.Cli.Daemon/*, src/Capacitor.App/Services/HostedHarnessCatalog.cs, test/Capacitor.Tests.Helpers/TestHarnesses.cs
The harness registry, daemon configuration, hosted catalog, and test harnesses include Grok. GrokPaths resolves Grok directories and session update paths.
Setup and plugin lifecycle
src/Capacitor.Cli/Commands/{CodingAgentsStep,SetupCommand,SetupDecisions,PluginCommand,VendorSelection,UninstallCommand,RefreshCommand}.cs, src/Capacitor.Cli.Core/Resources/*, README.md
Setup detects Grok and supports --skip-grok-hooks. Plugin commands install, refresh, and remove Grok hooks. Grok is excluded from tools-only installation. Help text and README document Grok setup, plugin, and import options.
Hook installation and dispatch
src/Capacitor.Cli.Core/Harness/Grok/GrokHooksInstaller.cs, src/Capacitor.Cli/Commands/Harness/GrokHookCommand.cs, src/Capacitor.Cli/Commands/{CommandServices,Program}.cs, test/Capacitor.Cli.Core.Tests.Unit/Harness/Grok/GrokHooksInstallerTests.cs, test/Capacitor.Cli.Tests.Integration/GrokHookCommandTests.cs
The installer writes Grok hook entries. The CLI dispatches hook --grok; the command posts session-start data and starts or restarts a watcher when a transcript path is available.
Grok session update watching
src/Capacitor.Cli/Commands/WatchCommand.cs, test/Capacitor.Cli.Tests.Unit/Harness/Grok/GrokWatchExtractorTests.cs, test/Capacitor.Cli.Tests.Unit/Commands/WatchCommandTests.cs
The watcher extracts Grok user and agent message chunks, counts those chunks as conversational events, and skips transcript-threshold buffering for Grok.
Historical session and subagent import
src/Capacitor.Cli/Harness/Grok/*, src/Capacitor.Cli.Core/Harness/Grok/GrokSubagentEvent.cs, src/Capacitor.Cli.Core/Harness/Grok/GrokSubagents.cs, src/Capacitor.Cli/Commands/SetupCommand.cs, test/Capacitor.Cli.Tests.Integration/GrokImportTests.cs, test/Capacitor.Cli.Tests.Unit/Harness/Grok/GrokImportSourceTests.cs, test/Capacitor.Cli.Tests.Unit/Harness/Grok/GrokSubagentsTests.cs, test/Capacitor.Cli.Tests.Unit/Commands/ReplayChildContentCapabilityTests.cs
The import source discovers and classifies Grok sessions, sends transcript batches, and replays subagents through parent sessions.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • inferred — The demonstrated client-side exposure is local session and child transcript content submitted to the configured server through the existing command client. An adversary influencing these requests would need influence over the local recordings or the authenticated caller. GUID validation constrains lexical child paths, but does not prove filesystem-link containment or server-side account and parent-child isolation.

Trust Boundaries and Controls

  • observed — Historical import selects the existing command client rather than the anonymous discovery client, and passes that client into classification and routed import. Child transcript delivery is gated on successful registration. These client controls do not establish server authorization for supplied session and agent identifiers.
  • observed — Grok applies the shared visibility stamp on session creation. Under --private, the existing dispatcher attempts to narrow partial and already-loaded sessions before uploading, and removes sessions whose privacy write failed from routed import. This is counterevidence to a new Grok-specific privacy-control bypass.

Resilience and Maintainability Implications

  • observed — The source checks cancellation between children and during watermark requests, but transcript batching has no cancellation-token parameter and the lifecycle POST wrapper converts exceptions to failure. The inspected command currently invokes routed import with CancellationToken.None. This does not establish a newly bypassed user cancellation control, although interruption and concurrent replay still depend on server recovery guarantees.

Hardening Proposals

  • proposed — Validate the production endpoint contract for authenticated account and parent-child binding, duplicate lifecycle and transcript requests, concurrent watermark updates, and recovery after interruption. Treat this as closure of the remaining proof gap, not as a verified authorization or recovery vulnerability.

High-Level Assessment

The following are alternative approaches to this PR:

1. End sessions in a SessionEnd hook
  • ➕ Would make session termination explicitly hook-driven.
  • ➖ Grok’s 1.5-second hook allowance is too short for the watcher’s final drain.
2. Merge hooks into another agent’s configuration
  • ➕ Could reuse existing hook installation code.
  • ➖ Would couple Grok recording to another agent and complicate ownership and removal.

Recommendation: Keep Grok’s separate, kcap-owned hook file and watcher-driven session end. They match Grok’s hook loading and time limit while preserving other agents’ configurations.

1. Grok sessions cannot reach the server ⊘ Outdated
Description
StartRecording posts with vendor grok, but kcap-server's Vendor.Known does not include it. The
server rejects Grok session-start and watcher-driven session-end requests, and also drops Grok from
machine inventory reports.

2. Grok transcripts lose their content ⊘ Outdated
Description
The watcher sends Grok's ACP session/update lines as transcript data, but kcap-server has no Grok
normalizer and falls back to its Claude normalizer. When those lines reach ingest, the Claude
normalizer finds no top-level type and produces no canonical message events; session-end cleanup
can then delete the session as trivial.
Code

4. Grok session starts fail body binding ✗ Dismissed
Description
StartRecording derives transcriptPath but omits both transcript_path and source from its
forwarded session-start JSON. When Grok uses the generic session-start route, the server binds a
Claude-shaped record requiring transcript_path, so binding can fail before a session is created or
the watcher is spawned.
Code

src/Capacitor.Cli/Commands/Harness/GrokHookCommand.cs[R72-77]

+        var forwarded = new JsonObject {
+ ["hook_event_name"] = "SessionStart",
+ ["session_id"] = sessionId,
+ ["cwd"] = cwd ?? "",
+ ["home_dir"] = home.Path,
+        };
Relevance

●●● Strong

The forwarded generic session-start payload omits fields required by the server contract, a concrete

PR-#760

ⓘ Recommendations generated based on similar findings in past PRs

Evidence
The Grok CLI derives a transcript path but forwards only hook_event_name, session_id, cwd and
home_dir; its WireMock test accepts any body and would not catch a binding failure. The server’s
generic session-start route binds a DTO that inherits the required transcript_path field from
HookBase, while the Mistral Vibe hook and its import source identify transcript_path and
source as fields needed for that route.

## Issue description
Grok’s session-start payload omits fields used by the generic session-start route, including the required `transcript_path`, so the request can fail before a session is created.

## Fix Focus Areas
- src/Capacitor.Cli/Commands/Harness/GrokHookCommand.cs[71-80]
- /cross_repos/kcap-server/src/Capacitor.Api.Public.Abstractions/Hooks/HookBase.cs[6-20]
- /cross_repos/kcap-server/src/Capacitor.Api.Public/Hooks/HookEndpoints.cs[78-82]

## Recommended Fix
Add `["transcript_path"] = transcriptPath` to the forwarded JSON. Also add `source`, mapping Grok’s `source` as MistralVibeHookCommand does (for example, `load` to `resume` and other values to `startup`), and update the integration test to assert that both fields are posted. Alternatively, coordinate a Grok-specific server DTO that does not require `transcript_path`.

5. Grok sessions omit machine inventory and platform ✗ Dismissed
Description
StartRecording never calls SessionStartInventory.Stamp, but every other harness's session-start
path does. Because of that, Grok session-start bodies carry no harness_inventory and no
platform. With no platform, the server excludes platform-restricted facts for these sessions, and
a machine without a daemon reports no harness inventory through Grok.
Code

src/Capacitor.Cli/Commands/Harness/GrokHookCommand.cs[R81-83]

+        if (activeProfile?.DefaultVisibility is { } visibility) forwarded["default_visibility"] = visibility;
+
+        var enriched = await RepositoryDetection.EnrichWithRepositoryInfo(router, config, forwarded.ToJsonString(), clock.Time);
Relevance

●●● Strong

Omitting shared session-start inventory metadata breaks established cross-harness behavior and
server-side fact eligibility.

PR-#1318

ⓘ Recommendations generated based on similar findings in past PRs

Evidence
Each of the other ten hook commands calls SessionStartInventory.Stamp, and that method is what
adds harness_inventory and platform. Its comment says an unknown platform excludes
platform-restricted facts server-side.

## Issue description
The Grok session start never stamps the harness inventory or platform, unlike every other vendor.

## Recommended Fix
Add `SessionStartInventory.Stamp(forwarded, config, harnesses, clock.Time);` just before the `RepositoryDetection.EnrichWithRepositoryInfo` call, which is where the other hook commands put it.

6. Stop can capture a rejected session ✓ Resolved
Description
GrokHookCommand starts a watcher on stop whenever none is alive, without checking whether the
session-start POST was accepted. If that POST returned a failure and correctly suppressed its
watcher, a later Stop bypasses that decision and starts watching the rejected session.
Code

src/Capacitor.Cli/Commands/Harness/GrokHookCommand.cs[R65-66]

+            case "stop" when !watchers.IsWatcherAlive(sessionId):
+                await EnsureWatcher(sessionId, transcriptPath, cwd, skipTitle: true);
Relevance

●●● Strong

Stop bypassing the accepted-start decision can spawn watchers for rejected sessions; lifecycle
gating fixes are commonly accepted.

7. Browser setup cannot offer Grok ⊘ Outdated
Description
HarnessRegistry now reports Grok to browser-based setup, but kcap-server's ReadFacts discards
vendors absent from FirstRunHarnessCatalog, which has no Grok entry. When a Grok user follows that
setup path, the Agents screen cannot offer Grok recording, so its answer cannot select the new hook
install.
Code

src/Capacitor.Cli.Core/Harness/HarnessRegistry.cs[81]

+ GrokHarness.FromEnvironment(home),
Relevance

●●● Strong

Browser setup is part of the stated PR intent, so dropping the newly detected vendor from the server
catalog is a concrete integration gap.

ⓘ Recommendations generated based on similar findings in past PRs

Evidence
The CLI includes Grok in its registry-based first-run report, while the server drops report entries
not found in a catalog that ends without Grok.

8. Unreadable hooks file breaks refresh ✓ Resolved
Description
GrokHooksInstaller.IsInstalled reads the hooks file but catches only JsonException, allowing
filesystem read failures to escape. When plugin install --grok --if-installed encounters an
existing file that has become unreadable, the refresh terminates with an unhandled exception instead
of a controlled result.
Code

src/Capacitor.Cli.Core/Harness/Grok/GrokHooksInstaller.cs[R61-64]

+ return JsonNode.Parse(File.ReadAllText(hooksPath))?["hooks"] is JsonObject hooks

Relevance

●●● Strong

Unreadable-file handling is a clear reliability gap; recent repository precedent accepts defensive
filesystem error handling.

9. Long paths with spaces lose Grok capture ✓ Resolved
Description
SlugDirFor calls Trim() on the .cwd contents before comparing them with the actual cwd,
removing legitimate trailing spaces. For a cwd whose encoded name exceeds 255 bytes and ends in a
space, the lookup returns no transcript path, so the session-start hook cannot start its watcher.
Code

src/Capacitor.Cli.Core/Harness/Grok/GrokPaths.cs[49]

+                if (File.Exists(marker) && File.ReadAllText(marker).Trim() == cwd) return dir;
Relevance

●●● Strong

Exact path matching must preserve legitimate whitespace; filesystem edge-case fixes are consistently
accepted.

PR-#1149

ⓘ Recommendations generated based on similar findings in past PRs

Evidence
Long-path resolution requires an exact cwd match against .cwd; a missing match returns null and
the hook exits before watcher setup.

10. Comments can age with Grok releases ✓ Resolved
Description
GrokHookCommandTests documents its payload contract as coming from a live Grok 1.0.52 run. When
that external version or capture run no longer represents supported behavior, the comment becomes
misleading historical metadata for maintainers reviewing the test.
Code

PR-#319
PR-#364
PR-#480

ⓘ Recommendations generated based on similar findings in past PRs

11. Upgrades leave Grok hooks unrefreshed ✓ Resolved
Description
InstallGrok supports --if-installed, but the central RefreshCommand.Steps list never calls it.
An upgrade through the shared refresh workflow therefore leaves an installed Grok hook file at its
previous version until the user reinstalls it manually.

12. Empty Grok homes go undetected ✗ Dismissed
Description
GrokPaths.HasUserData() returns true only when config.toml or sessions exists beneath the Grok
home. When a user has only an empty ~/.grok/ directory and grok is not on PATH, the harness is
not detected even though the directory condition is satisfied.
Code

src/Capacitor.Cli.Core/Harness/Grok/GrokPaths.cs[R56-59]

+ /// <summary>Whether Grok has run here. kcap can create <see cref="HooksDir"/> first, so the root
+ /// alone does not count.</summary>
+    public bool HasUserData() =>
+        Directory.Exists(Home) && (File.Exists(ConfigToml) || Directory.Exists(SessionsDir));
Relevance

●● Moderate

Detection semantics conflict with the intentional hooks-only exclusion and explicit test;
requirement interpretation remains uncertain.

ⓘ Recommendations generated based on similar findings in past PRs

Evidence
The implementation checks for config.toml or sessions rather than merely checking whether the
Grok home exists, contradicting the requirement that the harness be detected when ~/.grok/ exists.

Detect Grok harness and honor GROK_HOME
src/Capacitor.Cli.Core/Harness/Grok/GrokPaths.cs[56-59]

Agent prompt
The issue below was found during a code review. Follow the provided context and guidance below and implement a solution

## Issue description

## Fix Focus Areas
- src/Capacitor.Cli.Core/Harness/Grok/GrokPaths.cs[56-59]

## Recommended Fix
Make the user-data detection signal return true whenever the configured Grok home directory exists, while preserving the existing `GROK_HOME` resolution behavior and avoiding false positives from directories created solely by kcap installation if that distinction is required elsewhere.

Informational

13. Long-path Grok sessions skip session start ✓ Resolved
Description
DispatchAsync returns before posting session start when UpdatesJsonl returns null. That happens
when the percent-encoded cwd is longer than 255 bytes and no folder under sessions/ yet has a
matching .cwd file. So the first session in a deep working directory can post no session start,
and a later Stop then spawns a watcher for a session the server never got a start for.
Code

src/Capacitor.Cli/Commands/Harness/GrokHookCommand.cs[R57-59]

+ var transcriptPath = Str(node, "transcriptPath")
+                          ?? (cwd is null ? null : harnesses.Of<GrokHarness>().Paths.UpdatesJsonl(cwd, dashedSessionId));
+        if (transcriptPath is null) return;
Relevance

●●● Strong

Returning before session-start posting creates a clear first-session reliability failure for long
paths.

PR-#1149

ⓘ Recommendations generated based on similar findings in past PRs

Evidence
SlugDirFor returns null unless a folder with a matching .cwd file already exists. The early
return at line 59 comes before the event switch, so the session-start POST is skipped too. Stop
events carry transcriptPath, so they get past this guard and spawn the watcher without a start.

src/Capacitor.Cli.Core/Harness/Grok/GrokPaths.cs[33-54]

14. Grok hook code is in the wrong folder 📘 Rule violation ⌂ Architecture
Description
GrokHookCommand contains vendor-specific harness logic but is stored under Commands/Harness
instead of the required Harness/Grok directory. The changed command therefore bypasses the
repository's vendor-specific assembly and directory organization, making future Grok code harder to
locate and maintain.
Code
