What

Follow-up to #535, from trying its notes on a private preview: the notes vanished the moment the update was installed, and they were the raw changelog.

  • An update tells what it brought once it runs. After the reload, the line under the header says "herdr web ui was updated to vX." with What's new and Dismiss. Settings → Updates keeps the notes under What the last update brought.
  • A release is told the way a game's patch notes are, before and after its install: short lines under New features, Improvements and Bug fixes, in the app's language (English, Korean, Japanese, Chinese). The changelog section is folded under Show every change. A release that wrote no such list shows its section as before.
  • The lists are written at release time, in release-summaries.json beside CHANGELOG.md: { "X.Y.Z": { "en": { "new": [], "improved": [], "fixed": [] }, "ko": …, "ja": …, "zh": … } }, plain text. The release workflow and the unit suite refuse a release without all four languages.

How

  • shared/update.ts: readSummary reads a summary wherever it arrives (the file from a Git remote, IPC, HTTP): the lines that are text, under the lists and languages the app has, each cut at 160 characters and each list at eight lines. server/release-notes.ts attaches it to a release.
  • Before an install: the supervisor reads git show <release commit>:release-summaries.json beside the changelog. A release older than the file is told by its section alone.
  • After an install: Updater.brought reads the running release's own CHANGELOG.md and release-summaries.json from disk (each at most 2 MB), from the version it replaced to the one that runs. The installing supervisor writes that version and the time into current.json. A supervisor older than that record leaves none, and then the version is the newest older build still present: an install keeps the release it replaces, and the source checkout stays. So the notes appear with the first update to a version that has this, installed by a version that has none of it.
  • New endpoint GET /api/updates/installed → InstalledNotes { revision, version, previous_version, installed_at, releases, omitted }, sent beside the status over IPC like the offer's notes. A source checkout answers, for its commit, that no update installed it. The demo answers the endpoint too.
  • Client: asked for once per running revision (src/lib/updates.ts); an answer that names another commit or none (the bridge is still run by the supervisor that installed it) is asked again a few times. announcesUpdate (src/lib/updateNotes.ts) shows the line for a week after the install, until the device closes it or opens its notes (a version in localStorage), and gives the line to a newer release once one is known. Settings shows the offered release's notes and, under them, what the last update brought.
  • scripts/release-notes.ts, which the release workflow runs before it tags, fails when the version lacks a language.

Decided by the maintainer

Written at release time (not generated at run time), all four UI languages, the header line plus Settings (not a popup), the changelog folded under the summary, and the summary as a concise list like a game's patch notes (a first version showed a paragraph, which he turned down).

My picks, open to change

  • Three lists, named New features, Improvements and Bug fixes; a line is 90 characters at most (a test on this repository's file), the same number of lines in every language.
  • The line stays a week and closes per device; What's new closes it as Dismiss does.
  • Settings keeps What the last update brought for as long as that release runs.
  • The file is release-summaries.json at the repository root.

Limits

  • The lists of an offered release are still read by the running version, so they show before an install from the update after this one (as feat(updates): show a release's notes before it is installed #535's notes do). After the install they show at once.
  • This PR writes no summary: the first one is written with the next release PR.
  • Nothing translates or checks the four languages against each other beyond the number of lines.

Review

Codex adversarial review (gpt-6.1-sol, xhigh) on the first three commits: no Critical or High finding, four Medium, all fixed in e559d7d with tests.

  • Files of an installed release were read whole: now within 2 MB, and an oversized one is not notes.

  • A tab that loaded during the supervisor handover got an answer that named no commit and kept it: such an answer is asked again.

  • The replaced version was inferred from the directories present, which a build left by an interrupted install could mislead: the installing supervisor now writes it down, and the inference is only for a release installed by an older supervisor.

  • With a newer release on offer, a check let the "updated" line show in its place, and its button opened the other release's notes: the line now yields while a newer release is known, and Settings shows both.

  • A second Codex pass (the merge session, at e559d7d): no High; three Medium and two Low. Fixed in 8aa8a05 and 1b90605 with tests that fail on the code before them: the budget counted the changelog sections alone, so summaries went past it and a version named twice was told twice (a thousand duplicate sections made 9 MB of notes from 32 KB); the disk read was stat-then-read, which a growing file, a symlink, a FIFO or a device got around; an install time ahead of now (a clock set back since) stretched the week-long line; a dismissal reached only its own tab. Left as designed: the legacy inference of the replaced version (for a release installed by a supervisor older than the record) can pick a retained build of an interrupted install; it runs once, for the first update to a version with this.

  • A third pass on the delta: nothing above Low. Three Low fixed in the commit after: the newest release's summary now keeps to the budget with its notes, an answer with more releases than the cap counts what the cap dropped, and a tab subscribes to the dismissal before it reads it.

Tests

  • server/release-notes.test.ts: lists parsed and attached, a file that is not one (a __proto__ key among them), the cuts, and this repository's own file (every release after 0.3.52 told in four languages, short lines, the same lists in each).
  • server/updater.test.ts (real Git remotes and installs): the offer carries the summary, the install reports what it brought from 0.1.0 to 0.2.0, a supervisor started afterwards reads the same, the next update replaces that release (not the source checkout, not a stray build), a record without the new fields is inferred, and oversized files are not read.
  • server/api.contract.test.ts: the endpoint's shape, no-store, 405 for POST, the token gate, a managed service's answer passed through.
  • src/lib/updateNotes.test.ts: the language fallback, when the line shows, stops and yields, answers out of shape.
  • scripts/release-notes.test.ts: a release missing a language cannot be released.
  • bun run check fast passes (1,687 unit tests, typecheck, build).
  • bun scripts/update-browser-qa.ts (extended, not in CI) passes: the lists with the folded changelog before the install, the line after the reload, its notes in Settings, the line closed across a reload, then the rollback as before.
  • By hand: a private install of the real v0.3.52 updated to a local-only v0.3.53 cut from this branch. The 0.3.52 supervisor installed it, and the new version showed the line and the Korean lists on desktop and phone.

…brought once it runs

A release writes a summary per UI language in release-summaries.json. The notes of an
offered update show it with the changelog section folded under it, and the new version
tells what the last update brought: a line under the header for a week, and Settings.

📝 Summary

Summary by CodeRabbit

  • New Features
    • Release notes show concise, localized highlights for new features, improvements, and bug fixes, with English fallback. Expand Show every change to view the full changelog.
    • Update controls show notes for available and installed updates. After an update, a notice highlights the installed version and its notes for up to a week, unless dismissed or opened. Notes are also available in Settings.
  • Documentation
    • Updated the update guide and release instructions to explain localized summaries and how to view update details.

Walkthrough

The update flow adds localized release summaries, records notes for the active version, and exposes those notes to the client. The client displays summaries with expandable changelog details and a post-update notice. Release tooling and documentation now cover summary requirements and update-note checks.

Changes

Release summaries and validation

Layer / File(s) Summary
Release-summary contract and validation
shared/update.ts, server/release-notes.ts, server/release-notes.test.ts, scripts/release-notes.ts, scripts/release-notes.test.ts, release-summaries.json, docs/development.md
Shared types and parsing support localized summaries. Release-note generation attaches matching summaries, and the release script checks that all supported languages have summaries for the requested version. Tests cover parsing, version comparison, and summary requirements. The summary file contains an empty object. The release checklist documents the required languages and changelog update.

Installed update notes

The client fetches and validates installed notes for the running revision. It displays localized summaries with expandable changelog details, and can show a dismissible notice for the installed version. Tests and browser QA cover the notes and notice. The changelog and user documentation describe the update display and dismissal behavior.

installed_at comes from the current.json mtime. Any rewrite of that file resets the one-week notice.

brought() reads the install time from the mtime of current.json. That file is written only during activation, so the value is correct today. Any later code that rewrites current.json will move this time forward and show the post-update notice again for another week. A file copy or restore that does not keep mtimes will do the same.

Store installed_at inside current.json when the commit() callback writes it. Use the mtime only for releases installed before this change.

The summary is short lines under New features, Improvements and Bug fixes, per language.
The installing supervisor writes down the version it replaced and when; files of a release
are read within a bound; an answer names the commit it is for, and one that names none is
asked again; the line yields to a newer release, and Settings shows both sets of notes.

Fix the duplicated word "Both both".

Line 23 reads "Both both show the install's step". Change it to "Both show the install's step", or name the two surfaces that show the step.

📝 Proposed fix
-While a newer release is known, the notice is that release's, and Settings shows both sets of notes. Both both show the install's `step`

…les are read within their limit

The budget counted the changelog sections alone, so the summaries went
past it, and a version the changelog named twice was told twice: a
thousand duplicate sections with summaries made nine megabytes of notes
from thirty kilobytes of changelog. A version is told once, by its first
section; the budget counts the summaries; and an answer names at most
fifty releases, counted as omitted past that, where it is made and where
it is read.

The files of an installed release were sized with stat and then read
whole, which a file that grew in between, a symlink, a FIFO or a device
got around. They are read from one descriptor, regular files only,
within the limit (Codex findings 1 and 2).

…, and closes in every tab

Only the age's upper bound was checked, so an install time ahead of now
(a clock set back since) kept the line eligible for as long as the clock
had been ahead; with a day's allowance for skew, such a time is no line.
A dismissal wrote storage but told only its own tab; the others now hear
it (Codex findings 4 and 5).

…ped answer counts what it dropped, a dismissal read after subscribing

The newest release is always told, and its summary came along whole,
so notes cut at the budget plus a summary went past it: the summary
stays only where the two fit together. An answer with more releases
than the cap was read without counting what the cap dropped: it is
counted as omitted, once. A tab that read the dismissal before it
subscribed could miss one made in between: it subscribes first, then
reads (Codex delta review, three Low).

… are cut to the room left

The newest release is always told, and where its notes and summary
did not fit the budget together the summary was dropped and the notes
kept whole. The summary is what tells the release, so it stays, and
the notes are cut at a line to the room it leaves; a summary that alone
is over the budget is left out and the notes get the budget
(CodeRabbit).

## Change

Prepares v0.4.0 and remote bundle 20.

- `package.json` and `herdr-plugin.toml`: 0.3.52 → 0.4.0. A minor bump: the chat's Send/Stop and queued follow-ups (#520), the sidebar redesign (#521, #556, #557, #559), the mobile key bar editor (#508), Settings one page at a time (#562), release notes before and after an update (#535, #560) and the installer's star offer (#550) change how the app is used.
- `shared/machines.ts`: `REMOTE_BUNDLE_VERSION` 19 → 20. #520, #508, #525 and #537 changed `server/`, so remote PCs need a new bridge; until a PC updates, Send during work keeps the draft and asks for the update.
- `CHANGELOG.md`: the Unreleased notes become `[0.4.0] - 2026-10-08`, with the compare links; two stray blank lines inside the section removed; the #521 entry says a red question mark (#557), and the #535 and #560 entries say Settings → About (#562).
- `release-summaries.json`: the first entry, 0.4.0 in English, Korean, Japanese and Chinese, seven lines under each of New features, Improvements and Bug fixes, which `Settings → About` and the header line show before and after the update installs.

## After the merge

1. `git tag remote-v20 <merge commit> && git push origin remote-v20` → the remote-bundles workflow publishes the five bundles and `manifest.json` as release `remote-v20`.
2. Only then `gh workflow run release.yml --ref main -f version=0.4.0`: preflight validates version, notes and summaries, CI runs on the exact commit, and the tag `v0.4.0` with its GitHub release is created.

## Validation

- `bun scripts/release-notes.ts 0.4.0` prints the notes (version sources agree, one heading, summaries in all four languages).
- `server/release-notes.test.ts` (this repository's summaries: every release since 0.3.52 told in four languages, lines ≤ 90 characters, the same lists in every language) and `scripts/release-notes.test.ts` pass.

`herdrweb.dev` with the path kept. Changed: READMEs, INSTALL.md, guide,
development and CONTRIBUTING docs, installer comments,
`scripts/plugin.ts`, the Settings link, the film end card, the Windows
install workflow, and the page's canonical, og and sitemap URLs. Past
CHANGELOG entries keep the old address.
- **Simplified Chinese page.** `site/zh/index.html` is the page in
Simplified Chinese at `/zh/`. The header links `中文` ⇄ `EN`, and both
pages carry hreflang alternates. `build-site.ts` now fills in the
figures, unlinks missing media and writes the FAQ structured data for
both pages, and lists both in `sitemap.xml`. The clip captions come from
`README.zh-CN.md`; the mock agent screens (Codex prompt, task titles)
stay in English, as the agents print them.
- **Front-page copy for v0.4.0.** README (en/ko/ja/zh-CN) and the page
now mention the customizable key bar (#508), typing the next message
while an agent works (#520), and patch notes per update (#535, #560);
the comparison's "Also" row mentions the four UI languages. The
ko/ja/zh-CN READMEs gain the Windows install section, which only the
English one had, and the Korean README the voice-input line.
- **Header width.** With the language link, the header now fits from
316px up on both pages: under 560px the star chip hides (the stats strip
right below shows the same count), and the nav hides under 960px instead
of 900px.

## Not in this PR

- The feature-clip and hero videos (and their alt text, which still
names the old sidebar's **Needs you** and DONE/RUN labels) will be
re-shot separately.
- Devin CLI (#438) and anonymous usage counts (#599) are unreleased, so
the front page does not mention them yet. The privacy FAQ ("Does my code
or conversation leave my machine?") should mention the counts in the
release that ships #599.
- Google Search Console verifies the old URL; `herdrweb.dev` needs its
own property.

## Checks

- `bun run check fast`: 1776 pass, 0 fail.
- `bun scripts/build-site.ts`: exit 0; `_site/zh/index.html` gets its
figures and FAQPage data, and `sitemap.xml` lists both pages.
- Both pages served from `_site/` in headless Chromium at 390 and
1440px: no 4xx, no page errors. Horizontal overflow measured every 2px
from 300 to 1200px: none on `/zh/`, none on `/` from 316px up.
