Hold the main window until older-version updates finish - #2079
After an update from a version before #2050, or from a disk image, the main window showed during the local server upgrade, with the launcher enabled and connection banners. The finish window now shows whenever the local server still owes its upgrade, quits an earlier app instance that is still running, and hands over only once the daemon is back on the server. Automatic handover also waits for the earlier app instance’s quit attempt to finish; explicitly opening kcap early stays immediate. Requests to open the main window, and the command-line tool offer, wait until it hands over.
A daemon started while its binary was being replaced never noticed the change. It now records its binary at launch, and after an update the app asks a daemon still on an older version to restart once, when it has no agents.
Where to look
The app asks the daemon to restart only once, so a bundled daemon that comes back still older is not restarted in a loop.
Verification
macOS 26 VM, beta.7 with a local server, updated to a package built from this branch:
Route
Result
In-app "Restart now"
old process quit, finish window in front until the daemon reconnected
Disk image copied over the app
finish window held, Dock click kept it in front, CLI offer came after

Unit suites: App 5,140 tests, 1 failure, a detection test that finds the real ~/.local/bin/claude on this Mac; daemon 5,060 and Core 5,802, none failed.
Summary by CodeRabbit
New Features
The app detects when its local service is out of date and can request a restart after a grace period.
Update completion checks both the service version and connection status, allowing time to reconnect before showing a note.
On macOS, earlier app instances are asked to quit during updates, and the update window can be brought forward when needed.
Explicitly opening the app during an update bypasses the wait for earlier instances to quit.
Bug Fixes
Update progress is recognized when the app has upgraded but the local service has not yet caught up.
Requests to show the main window bring the update window forward while an update is in progress.
It looks like this branch is under active development. To avoid overwhelming you with review comments due to an influx of new commits, CodeRabbit has automatically paused this review. You can configure this behavior by changing the reviews.auto_review.auto_pause_after_reviewed_commits setting.

Walkthrough
The app coordinates update-window presentation and handoff with local-server upgrades and daemon reconnection. It can request a restart from a stale daemon and ask earlier app instances to quit. The daemon uses its launch-time binary stat as the initial restart-poll baseline.
The app infers eligible update transitions and holds the main window while an update finishes. It coordinates update-window handoff and can ask earlier app instances with registered current or legacy bundle identifiers to quit.

The daemon step is complete only when the daemon has the target version and the server connection is connected. The patience timer restarts after the local upgrade settles. The finish window stays topmost while unsettled.

Local IPC sends restart requests and handles acknowledgments and errors. StaleDaemonNudge sends one request after the stale-daemon condition remains met for 20 seconds.

The daemon captures its process binary stat at startup and uses it as the restart-poll baseline. A test covers a binary replacement before polling begins.

Merge Risk: Minimal · up to bd3f2
Update handover can be opened manually. No new merge-blocking risk was established.
Security architecture risk: Low · up to bd3f2
The update flow adds process coordination without an established increase in security exposure. Manual opening remains available if automatic completion stalls. Some platform-permission and live recovery behavior remains unverified.
Retained concerns
No architecture-level concerns identified.
Security review details
Security Blast Radius
observed — The new cross-process effects target one resolved local daemon and earlier macOS applications matching the fixed current or legacy kcap bundle identifiers. Predecessor selection spans bundles rather than a single installation root, excludes the current process, and uses cooperative termination rather than arbitrary process killing.
Trust Boundaries and Controls
observed — On Unix, the daemon sets its control socket to owner read/write before listening. The new automatic caller uses the same restart operation already available to local CLI clients. The inspected restart path relies on socket access rather than introducing a new per-request credential or remote authority.
Resilience and Maintainability Implications
observed — The nudge requires a connected older daemon with no restart pending, waits a grace period, and claims its one-shot request under a lock before sending. Failed requests are reported without App retry. The daemon retains restart ownership: when-idle checks admission activity and active agents, preserves an already self-detected update restart, and can retry failed respawn.
observed — Timer generations reject obsolete callbacks, disposal stops further timer-driven transitions, and both view-model closure and App opening have duplicate-completion guards. These controls limit repeated handoff and restart requests during reconnection or explicit opening.

Invalidate queued callbacks when the stale state changes.
System.Threading.Timer.Dispose() can leave an already-queued callback runnable. If Arm(false) releases _lock before that callback enters Fire(), Fire() passes both checks, sets _asked, and sends RequestRestartAsync even though the daemon is no longer stale. Track a generation for each arm and reject callbacks from older generations.

An app from before the update window neither records the update nor exits, and a disk image leaves
no record, so the new app infers the update from an older local server and quits the earlier copy.
A daemon started while its binary was replaced misses the change: it now records its binary at
launch, and the app asks a daemon still on an older version to restart once.

A launch from another app's terminal is not activated, so the window opened behind it; and a setup
window adopted as the main window was already on screen.
The outside-diff finding on StaleDaemonNudge (a queued timer callback firing after the daemon stopped being stale) is fixed in 14c441f. Each arm advances a generation, disposal advances it once more, and Fire ignores a callback from an older generation.
Await predecessor termination before automatic handover.
When UpdateFinishViewModel.Completed fires after the update settles, App.axaml.cs posts Open immediately. The macOS QuitEarlierInstancesAsync(BringForward) task runs independently and can still wait for an earlier process for up to 30 seconds. Open then calls ShowMainWindow, so the new main window can appear while the earlier app remains visible or running.
Coordinate only the automatic completion path with QuitEarlierInstancesAsync. Keep the explicit early-handover path immediate.

Addressed the outside-diff automatic-handover finding in 1b89f35. Automatic completion now awaits predecessor shutdown before posting Open to the UI thread; explicit early handover still calls Open directly. The new regression test failed against immediate handover and passes with the fix (both MainWindowCoordinatorTests pass). The full local solution run also exposed the existing AgentDetectionFeedTests detection failure, local auth/lock timing failures, and a locale-dependent MemoriesCommandTests failure; the prior head’s three-platform CI is green. Waiting for fresh CI and review on this head before merging.
