Fix desktop updates that strand or duplicate the app across the rebrand - #2050
Updating could strand the app: 1.4.0 lands inside the old Kurrent Capacitor.app, and "Install and open" renamed the running single-file bundle, so its next lazy assembly load failed. The DMG route ignored that legacy bundle, so two apps and stale references survived, and nothing upgraded the local server. The daemon's expected self-restart also read as an outage.
Updates now hand over through one window. The running bundle stays until its process exits. Legacy copies are quit, repointed and removed. The relaunched app shows the app, local server and daemon steps until they settle, and lifecycle events go to ~/.config/kcap/app-lifecycle.jsonl.
Where to look
ApplicationsMover and ApplicationRetirement: deferred, version-checked removal. ExpectedDaemonRestart relabels an outage only while a restart marker or a fresh update explains it.
Verification
macOS 26 VM: official 1.3.1 → 1.4.0 reproduced the System.Threading.AccessControl failure. The fixed DMG over that state, and an in-app 1.3.1 → fixed update, each end with one app, one menu bar item, daemon and kcap link repointed, and the local server moved from 1.3.1 to 1.4.0.
dotnet run --project test/Capacitor.App.Tests.Unit: 5,041 total, 0 failed.
Summary by CodeRabbit
New Features
Added an update progress window showing app, local server, and daemon status, with an option to open kcap before all checks finish.
Added clearer “Restarting…” status and automatic reconnection messaging when the daemon restarts during an update.
Improvements
macOS upgrades can migrate Kurrent Capacitor installations to kcap, update terminal and service references, and clean up replaced app copies after handoff.
Failed updates restore the installation or retain recovery backups; download failures receive clearer messaging.
Issue #2037, item by item: investigation, cause, fix
1. "Install and open" fails after 1.3.x → 1.4.0 (the rename failure)
Investigation. Reproduced in a macOS 26 VM with the official artifacts. Started from Kurrent Capacitor 1.3.1 with a local server, let it take 1.4.0 in-app, then clicked "Install and open". It failed with Could not load file or assembly 'System.Threading.AccessControl, Version=10.0.0.0'. Separately, a throwaway single-file .NET app that renames its own .app and then loads an assembly fails the same way, and the same app left in place loads fine.
Cause.
1.3.x and the betas update into the kcap package in place. The feed lists only kcap packages, and Velopack 1.2.161 takes the highest Full version with no package-id filter, then swaps into the existing root. So 1.4.0 ends up inside /Applications/Kurrent Capacitor.app.
The install guard then asks to move it to kcap.app. The mover renamed the running bundle aside before opening the installed copy. The desktop app is a single-file publish and loads assemblies lazily from its own executable, so the next load reads a path that no longer exists.
The guard runs before the updater, so a copy stuck there can never update itself out. The DMG is the only exit.
Fix.
The running bundle is never moved. After the installed copy opens, removal is handed to it through a durable record (app-retire-pending).
The new copy waits up to 60 s for the old process to exit. It checks the bundle's version before removing it and again just before the rename. An interrupted removal is finished on the next launch.
On an update relaunch, the guard starts the move by itself, because you already chose to update.
2. The suggested workaround (official 1.4.0 DMG from the stuck state)
Validated with the released 1.4.0 DMG. It is only a partial workaround.
kcap.app is installed and opens.
The LaunchAgent and the kcap link still point into Kurrent Capacitor.app, so the daemon would never follow later updates.
The legacy bundle stays, and both copies launch at login: two Dock icons, two processes.
The local server stays on 1.3.1.
Fix. The DMG route now finds legacy bundles in either Applications folder. It quits them, repoints the references, moves them aside, and deletes them on success or restores them on failure. The window says "Upgrade to kcap" / "Quit and update". Running the fixed DMG over the stuck state, and over the two-copy state left by the workaround, both ended with one app, one daemon pointing at kcap.app, and the legacy bundle gone.
3. Duplicate menu bar items
Cause (leading explanation, reproduced as two processes). The DMG route did not see a running pre-rebrand app: InstalledAppProcesses looked only for kcap-desktop. That app was never quit or removed, so both copies kept running and both start at login.
In the VM run, only one icon was visible at a time, because the stuck 1.4.0 never gets past its install window and never creates a tray item. A user who ran 1.3.x beside a newer kcap would get two.
I verified that .NET matches the full name "Kurrent Capacitor" on macOS, so process discovery can match both names.
Fix. Discovery matches both executable names, and legacy bundles are quit and retired as above. Every fixed run ended with one process and one menu bar item, checked with pgrep and screenshots.
4. "Daemon unavailable" during an in-app update
Cause. By design, the daemon restarts itself once it sees its binary changed: a 15 s poll, then a turn boundary, then a launchd/systemd respawn. During that gap every surface showed generic outage copy: "The daemon isn't running… press Start daemon" in the launcher, "Unreachable" in the rail, "not running" in the tray. The 1/2/5/10/30 s reconnect backoff stretched the visible gap past the real one.
Fix.
ExpectedDaemonRestart relabels the outage "Restarting…" (in-progress colour, no Retry or Start button). It does so while the restart marker exists or the app just updated, within a 90 s grace.
It retries attaching every 1 s, so reconnecting tracks the real outage.
On Linux the app's own recovery waits instead of racing systemd.
In the VM the expected outage ended after 1–14 s, logged as daemon_outage_ended expected=true.
5. Local server: DMG vs in-app parity
Cause. The DMG handoff (--kcap-installed) never set the update-relaunch flag, so the local upgrade never ran on that route. A Finder replacement never ran it either.
Fix.
An app-components-version stamp records the version whose components have settled. Any launch where that stamp is behind runs the local upgrade, whatever route brought the app there.
The stamp is written only when there is no local install, or when the upgrade settles without failing.
Verified in the VM: both the DMG route and the in-app route moved the local server from 1.3.1 to 1.4.0, with the data kept.
6. One visible lifecycle
Fix.
Old process: shows a "closing" window from the moment you accept the update until it exits.
Relaunched app: shows a finish window with one row each for the app, the local server (local profiles only) and the daemon.
Running steps spin in purple, done steps get a green check, waiting steps an orange clock, and problems a red alert that names the in-app button to press.
The window hands over to the main window 1.5 s after everything is green.
It closes itself before any later lifecycle prompt, so dialogs never stack.
Cloud profiles: the same window, without the local server row.
7. Diagnostics
Fix.~/.config/kcap/app-lifecycle.jsonl (owner-only, rotated at 1 MiB, home folded to ~, values capped). It records:
app start and exit, with PID, version and executable
tray creation
install started, completed or failed, with source, target, from and to, and what it replaces
update stages and the handover, with an operation id carried across the relaunch (handover_ms)
local upgrade started and settled, with the result
daemon outage start and end, with duration and whether it was expected
An update that did not apply is reported on the next launch and not counted as success. "Save diagnostics" export and the 5 MiB budget are not in this PR (see the follow-ups comment).
macOS 26.6 in a Tart VM, with snapshots for clean, 1.3.1 and stuck-1.4.0.
Official 1.3.1 and 1.4.0 DMGs.
This branch packed as 1.4.99 and 1.4.100 with vpk and served from an in-VM feed through KCAP_APP_UPDATE_URL.
Linux AppImage runs in Docker.
Local server only. No sign-in and no coding agents in the VM.
Test-kit limits.
The kit bundles the official 1.4.0 CLI and daemon, so the daemon never reaches the kit's app version. Its finish step settles as a note instead of green.
The builds are ad-hoc signed, so macOS asks for local network access again after each one.
Scenario
Result
1.3.1 → official 1.4.0, in-app
Reproduced: 1.4.0 lands in the legacy bundle. Its install window opens behind other windows with no menu bar item, and "Install and open" fails with System.Threading.AccessControl
Stuck 1.4.0 + official 1.4.0 DMG (the suggested workaround)
kcap.app installed. The LaunchAgent and kcap link stay in the legacy bundle, the legacy bundle is kept, both copies start at login, and the local server stays on 1.3.1
Stuck 1.4.0 + fixed DMG
Legacy app quit, references repointed, legacy removed; handover 0.5 s; one process and one menu bar item; local server 1.3.1 → 1.4.0
Two-copy state + fixed DMG
Both copies quit; one app, one daemon at kcap.app
1.3.1 → fixed build, in-app
Applied in place, moved itself to kcap.app without asking, legacy bundle removed, local server upgraded
Fixed → newer fixed, in-app
Closing window, then the finish window; relaunch in 1.2 s; daemon outage 1–14 s shown as "Restarting…"; one menu bar item
Newer DMG while the installed app runs
Old process quit, transactional swap, new copy opened
Local server committed and older (DMG and in-app)
Upgraded on both routes, data kept
Cloud profile
Finish window shows app and daemon only (rendered; no live cloud run)
Local upgrade outcomes (not published, busy, failed, did not start)
Unit-tested and rendered
Linux AppImage in-app update
A second launch during the swap staged an old CLI. Fixed: the stage stamp now includes the mounted CLI files' sizes
Tests.dotnet run --project test/Capacitor.App.Tests.Unit: 5,041 total, 0 failed, 11 skipped. New suites cover:
bundle identity
predecessor and retirement handling, including a newer legacy bundle and a bundle replaced during the wait
The desktop app now records update handovers, tracks post-update component work, and displays update progress. It also distinguishes expected daemon restarts and supports migration from legacy macOS app bundles. AppImage staging identity now includes bundled CLI file sizes.

The update handoff, legacy-bundle cleanup and restart messaging look sound, and the author reports VM runs of both update routes. Before merging, fix the false "update not applied" notice when the installed copy is newer, the install window skipping the destination picker, and the Linux staging identity gap. The README should also say "Open kcap" to match the button.

Explanation
Changed files map to the #2037 objectives or to the PR's stated update scope. README.md documents the post-update progress window, lifecycle logging, and upgrade cleanup. App.axaml.cs, MainWindowCoordinator, and the window and view-model files implement the finish window and expected-restart messaging. ApplicationsInstallPlan, ApplicationsMover, KcapBundle, and InstalledAppProcesses implement legacy bundle detection, replacement, and process lookup. AppImageInstall.cs (ImageIdentity) addresses an image-replacement race during update staging on Linux. This is update handover, not AppImage mount behavior, which the PR lists as a follow-up and which the diff does not change. UpdateCoordinatorTests and HomeViewModel wording align with the restart and ready messaging. LifecyclePromptWindow.axaml changes only the update-version badge brushes. It is a small styling change inside the update prompt, which #2037 covers under unified lifecycle UX. The change is minor and does not alter behavior. No change shown is unrelated to the linked issue.
Full details: Linked Issues check
Explanation
[#2037 update handoff and cleanup] Implemented in code. ApplicationsMover keeps the running source bundle until exit and schedules retirement through IBundleRetirement. ApplicationRetirement performs deferred, version-checked removal, retries interrupted removal on a later launch, and restores the bundle on version mismatch. Rollback is covered by activation-failure tests in ApplicationsMoverPredecessorTests. Retained failure evidence is written to LifecycleLog (app-lifecycle.jsonl, 1 MiB rotation, home-path folding, 500-character truncation). [#2037 readiness and lifecycle UX] UpdateFinishViewModel and UpdateFinishWindow show app, daemon, and local-server steps. Daemon readiness requires a version match. ExpectedDaemonRestart labels only expected restarts. [#2037 duplicate menu bar items] InstalledAppProcesses matches by executable path under the bundle root, not by process name. The PR reports fixed-DMG and in-app VM runs with one menu bar item. [#2037 local-server parity] AppComponentStamp records per-version owed work. LocalUpgradeController gates the upgrade on committedLocal, so remote servers are not upgraded by this path. Unresolved coding evidence: (1) The issue requires regression coverage for repeated launches and tray ownership. The reviewed test summaries show no test for either. (2) The issue requires correlated diagnostics. No correlation field tied to the update transition ID in LifecycleLog writes is shown. (3) The PR reports that the daemon finish step did not turn green in its test kit. Signed/notarized packaged runs and live scenarios are non-coding validation and were disregarded.
Resolution
Provide evidence, or add test coverage, for repeated-launch behavior and tray single-item ownership. Show that lifecycle events carry the update transition ID (or another correlation key), or state that correlation is out of scope for this issue. Provide a packaged or CLI-matched run in which the daemon finish step reports done.

kcap.app in both /Applications and ~/Applications. Destination choice and the predecessor rules are unit-tested only.
A local upgrade interrupted mid-way, then relaunched. The stamp is written only after a non-failing settle, which is unit-tested.
Active hosted agents during an update. The VM had no agents. The waiting and interruption copy is unchanged, apart from the semicolon fixes.
Repeated launches or double-clicks during the handoff. macOS has no app-level single-instance lock.
A downloaded update applied on the next launch with the fixed build. The pending_at_startup entry is unit-tested. Live, only official 1.3.1's apply-on-exit was observed.
Windows. Code analysis only:
A legacy %LocalAppData%\KurrentCapacitor install updates into kcap in place.
A separate kcap Setup.exe install then coexists with it: two tray icons, a shared daemon task, and an uninstall registry entry that flips between the two.
The local server stops itself after an upgrade. It happened on all three VM upgrades, 1.3.1 → 1.4.0. The first boot after the upgrade finishes a one-time projection rebuild and calls StopApplication(), which exits 0. The launchd and systemd units this CLI writes restart only on failure (KeepAlive SuccessfulExit=false, Restart=on-failure), so the server stays down until the user presses Start. Filed as kurrent-io/kcap-server#2787: the server should exit with a non-zero restart code, as the daemon does with ExitCodes.RestartRequested. Until then, the finish window reports the upgrade result, not the server's health a minute later.
Official 1.4.0 behaviour that no change can reach for users still on it: its install window opens behind other windows, with no menu bar item. The fixed build's windows come to the front.
Diagnostics scope left for later
The lifecycle log rotates at 1 MiB. The issue proposed a 5 MiB total budget.
There is no "Show details" or "Save diagnostics" export yet.
Failure injection at copy, swap and rollback is covered by unit tests, not by packaged runs.
Small UX notes
About 1 s passes with nothing on screen between the old app closing and the new one opening.
The macOS update prompt still names auto-resume, a config key.

## What & why
After an app update, the first launch runs the local server upgrade and
then records that the app's components have settled. A server version
that was not published yet also counted as settled. Nothing would then
upgrade the server once that version was published, until the next app
update.
A failed upgrade, or one whose server version is not published yet, now
leaves that record unwritten, so later launches try again.
## Verification
- `dotnet run --project test/Capacitor.App.Tests.Unit`: 5,044 total, 0
failed. `AppComponentStamp.SettledBy` is pinned for upgraded, nothing to
do, not published and failed.

## What & why
When `kcap.app` sat in both `/Applications` and `~/Applications`,
opening either copy ran it with no prompt. The daemon service and the
`kcap` link kept pointing at the other copy, and an in-app update
replaces only the running copy, so the two drift apart until the daemon
and the app are incompatible.
Opening either copy now shows "kcap is installed twice", with a choice
of which copy to keep and a "Not now". Keeping one quits the other,
moves the daemon and the terminal command to it and removes the other,
using the same replace-and-retire path as the pre-rebrand migration. A
copy newer than the kept one is never removed.
## Where to look
`ApplicationsMover.ApplicationDirectories` no longer lets the running
copy's folder own the install when the other folder also holds a
verified `kcap.app`, and `Predecessors` now counts that other
`kcap.app`.
## Verification
- macOS 26 VM: with this build in both folders, opening
`~/Applications/kcap.app` asked which to keep. Keeping it removed
`/Applications/kcap.app`, and the daemon LaunchAgent, the `kcap` link
and the app all ran from `~/Applications`. Before the change, the same
launch opened silently and left the daemon in `/Applications`.
- New tests: opening either of two installed copies offers both folders,
and keeping one replaces the other unless the other is newer. Keeping
the opened copy quits the other, moves the references and removes it.
Both fail with the `ApplicationsMover` change reverted.
