Show launcher failures in the danger colour - #2089
Launcher failures used the same yellow as notices that only need the user, so a failed upgrade looked no more serious than a stopped server. A failure now shows a red CircleX: a failed local upgrade (on its card and in the sidebar's "upgrade failed"), a failed local server start, the daemon still down after a start or setup failed, mismatched app and daemon versions, and a local server that refused the app. A stopped server, an expired sign-in or a daemon that simply isn't running stays yellow. In-progress states keep the spinner, and the upgrade's waiting or not-yet-published clock stays neutral.
The session rail now follows the launcher card’s tones: muted grey while connecting, reconnecting or waiting for the daemon to restart; amber for an expired sign-in, a disconnected server or a daemon that merely needs starting; and red for failures. Updating stays purple, and the launcher’s “Finishing the update…” spinner now uses that same purple.
The local server’s last start or reconnect failure message is cleared when the server connects, including when it recovers on its own. A later stop therefore shows the ordinary stopped-server notice instead of the stale failure. A late failed start or reconnect result cannot restore a message cleared by recovery. Retrying a failed upgrade shows the spinner while starting and hides the red failure icon until the attempt ends.
Where to look
HomeViewModel.BannerFailedFor decides red for the connection card. A daemon counts as failed only once the lifecycle settles on a report, not while its start is in flight.
Verification
HomeViewModelTests, LauncherPaneViewSmokeTests, MainWindowSmokeTests and SessionRailViewSmokeTests: 209 passed. Only_a_failure_turns_the_banner_red pins seven states.
Rendered the launcher's 39 notice states headlessly from the real XAML and checked the red and yellow cases.
Summary by CodeRabbit
Bug Fixes
Failure indicators now distinguish incompatible-daemon and refused local-server notices from warnings, and identify daemon-down notices as failures when startup has failed.
Local-server indicators reflect whether the server is starting or has failed. A successful connection clears the previous failure message, and recovery during a start prevents a late failure from reappearing.
Connection and session-rail indicators use failure styling when appropriate, while connecting and other in-progress states use pending or in-progress styling.
Retrying a failed upgrade shows progress while the retry runs and restores the failure indicator if it fails.

Walkthrough
The change classifies banner failures, updates launcher status colors and indicators, and clears local-server recovery messages when the server connects. Unit tests cover banner classification, status colors, retry indicators, and recovery-message handling.
HomeViewModel exposes BannerFailed and classifies incompatible-daemon and local-server-refusal messages as failures. A daemon-down message is a failure when its detail exists and is not in flight. Tests cover these cases and other banner messages.
Clear recovery messages after connection src/Capacitor.App/ViewModels/LocalServerRecoveryViewModel.cs, test/Capacitor.App.Tests.Unit/LocalServerRecoveryViewModelTests.cs
For local servers, LocalServerRecoveryViewModel clears its message when the server connects. It does not set a failure message for a start attempt if a connection occurred during that attempt. Tests cover these transitions.
Map launcher status tones src/Capacitor.App/StatusColors.cs, src/Capacitor.App/ViewModels/MainWindowViewModel.cs, test/Capacitor.App.Tests.Unit/MainWindowViewModelTests.cs, test/Capacitor.App.Tests.Unit/DaemonSignInTests.cs
The status-brush mapping uses pending for connecting and expected-restart states. It uses in-progress for disconnected and ordinary signed-out or unreachable states, and disrupted when those states are marked failed. Tests cover the mapping.
Show active and failed launcher states src/Capacitor.App/Views/LauncherPaneView.axaml, src/Capacitor.App/Views/SessionRailView.axaml, test/Capacitor.App.Tests.Unit/LauncherPaneViewSmokeTests.cs
Launcher and session-rail views distinguish active progress from failure states. The smoke test checks that retrying a failed local upgrade replaces the failure icon with progress, then restores the failure icon when the retry fails.
kurrent-io/kcap-cli#2078: The changes distinguish active upgrade states from upgrade failures, but do not change update sequencing.
kurrent-io/kcap-cli#1769: The changes update launcher banner failure presentation with danger coloring and a failure icon.
kurrent-io/kcap-cli#2075: The changes update failure indicators for local-upgrade and local-server states.
kurrent-io/kcap-cli#2082: The changes distinguish active upgrade states from failures, but do not suppress connection cards or disable Start during updates.
kurrent-io/kcap-cli#1822: The changes classify incompatible-daemon notices as failures, but do not implement a daemon restart.

A retry now shows progress rather than a failure indicator while the local server starts. No actionable merge-blocking issue remains after normal checks.

The rail reads the launcher's own failure call, so a word there and the card beside it cannot
disagree: grey in progress, amber when it needs the user, red once broken, purple while updating.

Validation on f9d8a75: all 14 LocalServerRecoveryViewModelTests and the rendered upgrade-retry regression pass. The full App suite reports 5,149 passed, 43 skipped, and the same pre-existing host-dependent AgentDetectionFeedTests.Uses_the_probed_terminal_PATH_not_the_process_PATH failure already documented in #2079 (the host has a real Claude installation). A broader local solution attempt also reported GitHub_discovery_leaves_the_outgoing_profiles_legacy_credential_in_its_own_file, The_device_code_request_asks_for_json_and_carries_the_org_scope, SaveAsync_waits_for_a_peer_holding_the_profile_lock, and the locale-dependent A_new_save_reports_its_near_duplicate_and_pending_promotion (0,93 versus 0.93); that attempt was stopped after prolonged execution. Fresh three-platform CI remains the merge gate.
