Why

Every send reads as a lag. The text stays in the box until the pane acknowledges it: agent.prompt pastes, waits its 300ms, then presses Enter. Even after that, the chat only shows the message once the agent's conversation file records it. On a phone this feels like the tap didn't take.

Change

  • The box empties as Send is pressed. composerDrafts.dispatch takes the sent text out at once.
  • The chat shows the message right away. It appears as "Sending…", then "Sent" once the pane takes it, until a user turn the transcript gained since holds it. lib/outbox.ts matches on normalized text. A pane whose transcript never will hold it (a shell) drops it after 20s.
  • A refused send comes back. composerDrafts.restore puts the text back in front of anything typed since, and the reason shows as before. An unconfirmed send (timeout) also restores the text, with the existing "check the terminal" note.
  • The server is unchanged. Its gaps, which keep the Enter from being read as a newline, stay as they are.

This replaces "only acknowledged text leaves the draft". Text typed after a send stays exactly as typed.

Validation

  • Unit tests:
    • composerDraft.test.ts: dispatch empties the box and blocks a second send; restore puts the text back before newer text, and does nothing after success.
    • outbox.test.ts: matching ignores whitespace and handles long messages.
  • UI tests: ui-regression.ts sends with the acknowledgement held. It checks that:
    • the box is empty and the chat shows the message as sending;
    • text typed while switching panes stays;
    • a refused submit-result puts the message back in the box.
  • Full suites: typecheck passes and the unit tests pass. test:ui: 34 PASS, with the step that also fails on a clean main here taken out (Control+Shift+ArrowUp leaves the pane).

🤖 Generated with Claude Code

… in the chat as sending

Send kept the text in the box until the pane acknowledged it (agent.prompt's paste, its
300ms gap and the Enter), and the chat showed it only once the agent's conversation file
recorded it, so every send read as a lag. Now the box empties at once and the message shows
in the chat as "Sending…", then "Sent", until the transcript holds it (or 20s, for a pane
whose transcript never will). A send the pane refuses comes back to the box, in front of
anything typed since, with the reason. The server's gaps that keep the Enter from being
taken for a newline are unchanged.

📝 Summary

Summary by CodeRabbit

  • New Features
    • Messages now appear in the conversation as soon as you send them, with “Sending…” and “Sent” indicators.
    • The composer clears immediately after sending. Text you type while a message is sending stays in the composer, including when you switch panes.
  • Bug Fixes
    • If a message cannot be sent, it is returned to the composer so you can try again.
    • Sending feedback remains visible until the message appears in the conversation or the confirmation period ends.

Walkthrough

Composer submissions now clear immediately and restore on failure. PaneTerminal tracks outgoing messages, and ChatView displays them until matching conversation turns appear or the items expire.

Changes

Outgoing message lifecycle

Layer / File(s) Summary
Dispatch and restore composer drafts
src/lib/composerDraft.ts, src/components/Composer.tsx, src/lib/composerDraft.test.ts, src/lib/i18n.*.ts
Draft dispatch clears the sent text and restores it after an unsuccessful submission. Tests cover restoration with text entered after sending. Japanese, Korean, and Chinese translations add the updated status messages.
Match and display outgoing chat items
src/lib/outbox.ts, src/lib/outbox.test.ts, src/components/ChatView.tsx, src/components/ChatView.css
ChatView matches outgoing messages against conversation turns, displays unrecorded messages with sending status, and removes them when recorded or expired. Outbox tests cover text matching and turn assignment.
Connect submissions to outgoing chat items
src/components/PaneTerminal.tsx, scripts/ui-regression.ts
PaneTerminal records accepted submissions and updates their sent status or removes them after failure. The UI regression checks immediate display, draft preservation, pane switching, and refusal recovery.

Priority: ⬇️ Low

Estimated code review effort: 3 (Moderate) | ~20 minutes

Change: Feature

Suggested reviewers: devswha

Merge Risk: 🟡 Moderate · up to 3760a

Scrollback panes lose the promised “Sent” indication as soon as a send is acknowledged. Fix that behavior before merging; repeated refused sends also retain client-side state.

Security Architecture Review

Security architecture risk: 🔵 Low · up to 3760a

Message submission still uses the existing checks. The main risks are losing an unconfirmed message after a page reload and mistaking an older transcript entry for a newly submitted message.

Retained concerns

  • Medium · reliability · inferred: Immediate dispatch removes the submitted text from browser-backed draft storage, but its recovery copy and outgoing entry remain memory-only. Reloading or terminating the page before settlement therefore loses the local recovery state; a refused or undelivered message cannot be restored by the replacement page. Previously, the submitted draft remained until acknowledgement. Live-page refusal restoration works, but does not cover this interruption boundary.
  • Low · architecture · inferred: An outgoing item's seen-turn baseline can be captured while the transcript is still empty after mounting. When existing turns subsequently load, an older same-text turn can hide the new item's Sending state even before acknowledgement; after acknowledgement it can retire the item as reconciled. The sent guard prevents premature parent deletion and refusal still restores the draft, but the recovery path does not reliably distinguish historical transcript identity from new submission identity.
Security review details

Security Blast Radius

  • inferred — The identified lifecycle weaknesses affect local message recovery and status presentation for the relevant pane. The inspected paths do not establish cross-pane submission, additional service privileges, or a broader tenant exposure.

Trust Boundaries and Controls

  • observed — Submitted text reaches an existing Markdown presentation sink before acknowledgement. That renderer retains its existing link and context-dependent file-opening behavior; optimistic rendering adds no separate transport action. Its safety is not independently established by renderer reuse alone.

Resilience and Maintainability Implications

  • observed — Within a surviving page, per-draft sending state blocks a second dispatch. Disconnect and timeout resolve failed submission results, outgoing failures are removed, and Composer restores text before ending the send. An unconfirmed result remains explicitly distinct from successful delivery.

…twice

A sent message's bubble waited for a user turn with its exact words, and an agent can record
them otherwise (a long paste folded, a mention resolved): the bubble then stayed beside the
real turn for 20s. Once the pane took it, it now retires with the oldest new user turn no
other message matched word for word.

…l the pane takes it

The sending bubble showed only where a conversation could record the message; a pane the
chat reads from its screen showed nothing until the screen did (and a test that met it there
waited in vain). It now shows there as well, and goes once the pane took the message.

The 10 focused draft/outbox tests and typecheck pass, but a reload before acknowledgement loses the submitted draft. I reproduced this with two ComposerDraftStore instances sharing the same storage: dispatch removes the stored value and the replacement store reads an empty draft. Please preserve recoverable pending text across page reloads before merging.

…n pane shows it until its screen does

Send took the message out of the stored draft at once, so a page that closed before the
pane answered lost it. It now waits in storage beside the draft until the pane takes or
refuses it; a page opened meanwhile puts it back in front of the draft and says it was not
confirmed. A pane read from its screen keeps the sent message until that screen changes,
or the retention limit, rather than dropping it the moment the pane took it.

ChatView kept, per message on its way, the user turns already there when it went out, and
let go of them only when it retired the message itself. A message the pane refused left the
outbox elsewhere, so its set stayed for as long as the view did. Both per-message maps now
drop whatever belongs to a message no longer in the outbox.

The original single-tab reload case is fixed. All 13 focused tests pass; an isolated merge with current main also passes typecheck and 19 relevant tests. However, an independently reproduced two-tab send/acknowledgement sequence still loses a pending message on reload, while current main preserves it. Please address pending-record ownership before merging.

[P2] Clear only the pending record owned by this send

The recovery key is shared by every tab displaying this pane, but end() removes it without checking which send wrote it. With two already-open tabs, dispatch A in the first tab and B in the second: the stored :unconfirmed value is now B. When A is acknowledged, this line deletes B’s only durable copy. Reloading the second tab before B is acknowledged then returns an empty draft. I reproduced this with two actual ComposerDraftStore instances sharing storage and refresh() calls for storage synchronization; the equivalent lifecycle on current main retains B. Persist pending messages with ownership/identity so one tab cannot overwrite or clear another tab’s unconfirmed send, and cover the overlapping two-tab sends plus reload case.

Thank you for this, and for the care you put into the follow-up fixes. The lag you describe is real, and the optimistic bubble is a nice idea.

After going back and forth on it, I'm going to close this one. The reasons:

  • The trade is lag for possible message loss. Today the text stays in the box until the pane acknowledges it, so a slow send is never a lost send. Taking the text out at once means it has to be recovered from somewhere else on a reload, a crash, or a second tab. Both changes I requested came from that, and the second one (the :unconfirmed record shared by every tab on the pane, composerDraft.ts end()) is still open.
  • The wait is short and deliberate. The box side is the 300ms gap that keeps the Enter from being read as a newline, plus the round trip. I don't think saving that is worth a recovery path in localStorage.
  • Matching a temporary bubble to the transcript by text is fragile. Most of the review findings here were in that matching (short prefixes, the same text sent twice, pages moving). I expect it to keep producing edge cases.

So the gain is smaller than the risk and the upkeep, for this app.

If the send still feels like the tap didn't take, I think the smaller answer is to show it on the Send button: it is already disabled while a send is on its way, it just doesn't look any different from an empty box. A change like that keeps the text where it is and has nothing to lose.

Your other PRs have been a real help. Thanks again, and sorry to turn this one down after the work you did on it.

## Change

While a chat message waits for acknowledgement, the Send button looks
the same as it does with an empty draft. Following the maintainer's
[suggestion in
#319](#319 (comment)),
the button now shows a small stepped progress ring, with an accessible
"sending" name and a busy state. With reduced motion the ring stays
static. Draft retention and the handling of acknowledgements and
refusals work as before.

## Validation

- `bun run typecheck` passes.
- Targeted draft, i18n, CSS/motion, script convention and changelog
tests: 62 pass, 0 fail.
- `bun scripts/composer-fit-demo-regression.ts` passes, and its
held-receipt assertion failed before the fix. It covers success and
refusal, unchanged button bounds, all six palettes, reduced motion,
Claude and Codex, desktop and phone, and dark and light themes.
- I reviewed eight screenshots made from fictional demo data.
