Change

A message or command sent from the chat to an omp pane that is still starting stays typed in omp's input box and never runs. omp 18.12.3 draws its input box first, then loads its slash commands, and only after that connects its submit handler (InteractiveMode.init: refreshSlashCommandState before setupEditorSubmitHandler). herdr's agent.prompt pastes the text and presses Enter 300 ms later, so an Enter in that window does nothing, and the text is still there once omp is ready.

Measured on an isolated herdr session with omp 18.12.3 (48 sends of /effort and /switch over 3 fresh starts): all 14 failures came right after omp started (the first few seconds, up to about 18 s on a cold first start); none once it was ready.

Fix (server/core/composer.ts): after agent.prompt succeeds on an omp pane, a background check reads the pane every second for up to 30 s. While omp's input box still holds exactly the sent message (whitespace aside), it presses Enter again; anything else (an empty box, a picker the message opened, other typing, no box at the screen's end) ends the check. The send itself is answered as before, so a message omp took at once costs one screen read.

Validation

  • server/core/omp-submit.test.ts (new): the box reader on a capture of omp 18.12.3 still starting with /effort typed, a wrapped two-row draft, and screens with no box; and, through the real RPC client against a synthetic herdr socket, Enter pressed again while the box holds the message and none after it empties, none into a box holding something else, and no read at all for another agent.
  • Real omp 18.12.3 on isolated herdr, /effort sent through createSubmitText right after omp was detected, 11 cold starts: 9 opened the thinking level picker 1.4 to 1.9 s after the send (the first Enter was lost in several and the retry delivered it). In 2, omp took the command (the box emptied) but no picker showed; the cause is not confirmed (omp's own startup or a delayed first Enter whose picker the retry's Enter closed on the current level), and no other level was set.
  • bun run check fast: workflow syntax, generated files, typecheck and build pass; unit 5102 pass, 1 fail. The failure is server/conversation.test.ts "Agy native ledger through shared paging" (a timeout); it and "Devin pane identity" fail the same way on clean main on this PC.

📝 Summary

Summary by CodeRabbit

  • Bug Fixes
    • Messages and commands sent to an OMP during startup are now reliably submitted instead of remaining in the input box.
    • Automatic retries stop when the input is cleared or changed, preventing unintended duplicate or altered submissions.
    • Submission handling now supports delayed startup readiness and reports when retry attempts time out.

After a successful prompt, OMP panes now check the visible input and retry Enter while it still matches the submitted message. The polling interval is configurable, and retries stop when the input is empty, unreadable, or changed, or after 30 seconds.

103-122: 📐 Maintainability & Code Quality | 🔵 Trivial | ⚡ Quick win

The negative tests assert before the background retry loop can act, so they cannot fail.

enterWhileOmpHolds is started with void after submitText returns. It sleeps ompSubmitCheckMs (5 ms) before its first read. The three negative tests do not wait for that loop:

  • Line 120 checks count("pane.read") right after submitText resolves. That is before the first 5 ms sleep ends. If the resolveAgent(pane).agent === "omp" guard were removed, this test would still pass.
  • Lines 105–106 and 112–113 stop waiting as soon as the mock records the pane.read request. The mock pushes the call before it answers, so the pane.send_keys that would follow the read cannot be recorded yet. If the comparison were broken and the loop pressed Enter, enters() would still be 0.

Make each test wait until the loop has finished its decision before asserting. For example, wait for the read's reply and then one more check interval. The loop is fire-and-forget, so a short fixed wait after the read is the simplest fix. It needs the // fixed wait: comment that the conventions tests expect.

…ated Enter

The repeated Enter for a starting omp ran for up to 30 s after the send without the authorize check every other key write in composer.ts makes, so a device revoked meanwhile still had its message pressed. The sender is asked before each Enter and paneSendKeys gets the same guard (CodeRabbit on #1475). The new test fails on 5ab21f0.

Merge pass: blocked (both gate reviewers)

The merge pass pushed 53eb547 for CodeRabbit's thread (an authorize guard before each repeated Enter). Both gate reviewers still block the design itself: pressing Enter again while omp's box holds the sent text cannot tell an Enter omp lost from a message omp took, refused and put back.

HIGH

  1. omp puts refused text back in its box (omo; traced in omp 17.4.1's input-controller.ts, not reproduced on 18.12.3): a !cmd sent while another bash command runs, a $ code while Python runs, a failed prompt send, a failed skill command. The loop then submits it again up to 30 times; a refused !git push would run as soon as the running command ends.
  2. Read and Enter are two steps (Codex, reproduced with synthetic RPC): if omp consumes the message and opens a picker, or the user types another draft, between the pane.read and the pane.send_keys, the Enter goes into that picker or submits that draft. This may explain the PR's own "taken but no picker showed" runs (2 of 11).
  3. Older loops are never cancelled (Codex, reproduced): every send starts its own 30 s loop outside the per-pane send serialization; a newer send or a recalled draft can be submitted by an older loop, and identical sends stack loops.
  4. No revalidation of the pane (Codex, reproduced): omp exiting or the pane switching sessions during the window still gets keys, since only the first pane.get checked the agent.
  5. Retries continue after the sender disconnects (Codex, reproduced): the authorize callback checks revocation, not a closed socket (AGENTS.md: nothing is sent automatically after a disconnect).

MEDIUM: the box parser accepts any final ╭─ … ╰─ … ─╯ block, not only omp's editor; the "another agent" test cannot fail (removing the omp check keeps all tests green).

A direction that avoids keys after the send: hold the send while a just-started omp is not yet ready (a read-only check, at worst a delay) and send once, so nothing is ever pressed twice.

… sent message

omp draws its input box before it connects its submit handler, so a message agent.prompt sends
while omp starts stays typed in the box. After the send, the box is read every second for up to
30 s and Enter is pressed again while it still holds exactly that message.

Rebased onto main after #1377 merged, and addressed the review:

  • Conflict with feat(chat): answer omp's /model from its session-only picker's card #1377 (server/core/composer.ts): the check now compares omp's box with what actually went to omp (sent), so a bare /model sent as /switch is retried too. New test: compares the box with what went to omp: a bare /model goes as /switch.
  • Nitpick, negative tests asserting before the detached loop decides: valid. The two "presses nothing" tests now wait ten of the loop's 5 ms looks after the read (a // fixed wait: proving nothing arrives, as the conventions test allows) and also assert the look ended (one read); the other-agent test waits the same before asserting no read. With the resolveAgent(pane).agent === "omp" guard removed, "does not look at another agent's screen" now fails. The new /model test waits for the emptied box so its loop ends inside the test and reads nothing of the next test's herdr.
  • bun run check fast: unit 5127 pass, 0 fail; omp-submit.test.ts with the conventions test passed 5 runs in a row.

…ad of pressing Enter again

Pressing Enter again while omp's box held the sent text could not tell an Enter omp lost from a message omp took, refused and put back (a !cmd during a running bash command, a failed prompt), so it could submit a refused command again, and its read and Enter were two steps a picker or a new draft could slip between (both gate reviewers blocked it).

omp connects its submit handler before it emits session_start (omp 17.4.1, 18.8.7 and 18.12.3 InteractiveMode.init), and herdr's omp integration reports the session from session_start. So a send to an omp whose process started less than 30 s ago and has not reported waits for that report, checking access and the send's deadline on each look, and then sends once; nothing is pressed after a send. An omp that has run longer, or whose start is unknown, is sent to at once as before.

Real omp 18.12.3 on an isolated herdr session: /effort sent by agent.prompt right after omp was detected stayed typed in its box 3 of 3 times; sent through the send path, it waited for the report (4.4-6.1 s after the start) and opened the Thinking Level picker.

Merge pass: redesigned (maintainer's choice)

The merge pass pushed 8ee16a3 (pull before your next push): instead of pressing Enter again after the send, a send to a just-started omp waits until omp can take it and then sends once.

  • Why that is safe to wait for: omp's InteractiveMode.init connects its submit handler (setupEditorSubmitHandler) before initHooksAndCustomTools emits session_start (read in omp 17.4.1, 18.8.7 and 18.12.3's source), and herdr's omp integration reports the session (agent_session.source: "herdr:omp") from session_start.
  • The rule: untilOmpReported (server/core/composer.ts): an omp pane that has not reported and whose process started less than 30 s ago is looked at every 250 ms (access and the send's deadline checked each time) until it reports, its agent changes, or the 30 s pass; then the send goes once. An omp that has run longer, or whose start time is unknown (no omp process found, no /proc or ps), is sent to at once as before: it may run without the integration. Nothing is pressed after a send, so the blocked findings (refused text resubmitted, read-then-Enter race, older loops, keys into a replaced process, keys after a disconnect) no longer apply.
  • Tests (server/core/omp-submit.test.ts, synthetic herdr socket): a reported omp is sent to at once; a just-started one is not sent to until it reports, then once, with no keys; an old one at once; a revoked sender during the wait gets nothing sent; another agent never waits. Removing the wait fails two of them, removing the omp check fails another.
  • Real omp 18.12.3 on an isolated herdr session, 3 cold starts each: /effort sent by agent.prompt right after herdr detected omp stayed typed in the box every time; sent through the send path, it waited for the report (4.4-6.1 s after the start) and opened the Thinking Level picker. (omp 18.8.7 reports 6-9 s after its start.)

The input-box reader and its fixture are gone with the retry.

An omp that quit while the send waited for it returned from the wait, and agent.prompt's agent_not_found then fell through to the literal paste and Enter into the shell left behind, so a message for omp could run as a shell command. The wait now ends such a send with pending_target_changed and nothing typed (Codex on #1475). The new test fails on 8ee16a3.

The merge pass pushed c7a455f for Codex's review of the redesign: an omp that quit while the send waited for it now ends the send with pending_target_changed and nothing typed, instead of falling through to the literal paste and Enter into the shell it left. New test; it fails on 8ee16a3.

The wait checked access before each pane.get, so a device revoked while the look that found omp's report was answered still had its message sent. The send checks again after the wait (Codex on #1475); the new test fails on c7a455f.

The merge pass pushed a9ed30b for Codex's next finding: the send checks access again after the wait, so a device revoked while the look that found omp's report was answered sends nothing. New test; it fails on c7a455f.

…other

A pane restarted into another omp while the send waited reported for that omp, and the wait sent the message to it. Once the report is there the omp process is looked up again, and a different one ends the send with pending_target_changed (Codex on #1475); the new test fails on a9ed30b.

The merge pass pushed bf002c6 for Codex's next finding: once omp's report is there the omp process is looked up again, and an omp other than the one waited on (the pane restarted into another omp meanwhile) ends the send with pending_target_changed. New test; it fails on a9ed30b.

The pid check ran only when omp's report came, so a pane restarted into an omp without the integration ran the wait out and the message went to that omp (Codex on #1475, reproduced). The check now runs however the wait ends, and a lookup that finds no omp no longer cancels the send, since the last look already found the pane's agent still omp (omo on #1475). The new test fails on bf002c6.

The merge pass pushed 1361974: the check that the omp is still the one waited on now runs however the wait ends (its report or the 30 s running out), so a pane restarted into an omp without the integration does not get the message (Codex, reproduced); a lookup that finds no omp no longer cancels the send (omo). New test; it fails on bf002c6.

…tion is installed

Without herdr's omp integration nothing reports omp ready, so a send in an omp's first 30 s waited the whole window. The wait now runs only when the integration's extension is in the agent directory that omp loads (from its argv, environment and home), and an omp without it is sent to at once as before. The submit contract's stand-in omp reports its session as the integration does, so it no longer depends on the home the tests run under; the new unit test fails on 1361974.

The merge pass pushed 4af285c:

  • Only where herdr's omp integration is installed. Without herdr integration install omp nothing reports omp ready, so the earlier heads made every send in an omp's first 30 s wait out the window (the submit contract's /model case timed out on 1361974 for that reason). The wait now runs only when extensions/herdr-omp-agent-state.ts is in the agent directory that omp loads (ompAgentDir from its argv, environment and home); an omp without it is sent to at once, as before this PR. The contract's stand-in omp now reports its session as the integration does, so it no longer depends on the home the tests run under.
  • Sender gone during the wait (Codex): not changed on purpose. The submit contract already pins that a send the user tapped finishes after the sender is gone ("still sends the Enter after the sender is gone": a phone that locks right after the tap). The wait only delays that same send; the rule about nothing being sent after a disconnect is about drafts the user has not sent.

bun run check run --build bun test server/submit.contract.test.ts: 82 pass; server/core/omp-submit.test.ts: 10 pass, and the new case fails on 1361974.

Merging 4af285c (redesigned by the merge pass at the maintainer's choice).

  • What it does now: a send to an omp whose process started less than 30 s ago, with herdr's omp integration installed and no session reported yet, waits for that report (omp emits session_start, which the integration reports, only after connecting its submit handler) and then sends once. Nothing is pressed after a send. An omp without the integration, or one running longer, is sent to at once as before.
  • Verified on real omp 18.12.3 (isolated herdr session, 3 cold starts each): /effort by agent.prompt right after detection stayed typed in the box every time; through the send path it waited for the report (4.4-6.1 s) and opened the Thinking Level picker.
  • Gates: omo-native-code-reviewer PASS on the redesign and each later delta; server/submit.contract.test.ts 82 pass, server/core/omp-submit.test.ts 10 pass; required checks green. CodeRabbit reviewed only the original retry design.
  • Codex's last finding, not changed on purpose: a tapped send that waits for omp still goes after the sender disconnects. The submit contract pins that a received send is finished for a sender that left ("still sends the Enter after the sender is gone"); the wait only delays it.

Remaining MEDIUM/LOW findings are in a follow-up issue.

## Change

Until now a command sent from Chat became an ordinary bubble. Whether it
ran, waited on a dialog or needed the terminal showed only when the
agent wrote a transcript turn or one of a few screen-parsed cards
matched. This PR (group C of the agent command capabilities plan, todos
21 to 25) follows each sent command from evidence and says on its bubble
what became of it. It also adds three agent-specific cards on top of
that.

### What changes for users

- **Outcome on the sent bubble.** A chip under each command bubble shows
one state: accepted, waiting for your answer (Answer focuses the card),
done with the kind of evidence that showed it (transcript, card
answered, result on screen), runs in the terminal (with Open Terminal),
or unknown (no result seen). A typed-only command is never shown as
done.
- **Provisional sent rows.** A command the transcript keeps no turn for
(Claude Code's `/btw`, informational commands) still gets a sent row,
placed by send time. When a matching transcript turn appears later, the
chip moves onto it and the provisional row goes away, so nothing shows
twice. The transcript fallback draws the same chips and rows.
- **Folded preview.** A terminal screen that changed after the send
folds under the chip as "not confirmed". It's never a state and never
proof the command finished.
- **Claude `/goal` card (#1292).** A bare `/goal` shows the goal status
(condition and elapsed time, or no goal set) in a card with Close only.
- **Hermes result cards (#1172).** `/help`, `/status`, `/version`,
`/profile` and `/reload-skills` show Hermes's own printed text in a
card. Dismiss is local and sends nothing to the pane.
- **omp `/handoff` from Chat (#800).** With or without focus
instructions. While omp writes the handoff document, a card offers
cancel; afterwards Chat stays on the same conversation, which omp
compacts in place.
- An outcome that changed the agent's catalog invalidates the pane's
command list.

### How outcomes are decided

- **Evidence only.** Idle, timers, unrecognized screen text and forms
never set done. Done comes from a transcript entry, an answered card, a
recognized result reader, or a native observer.
- **Send-time anchor.** At send time the server snapshots the screen
tail, cut above the reader's persistent bottom chrome
(`DialogReader.chromeStart`, validated; a boundary that would hide a
command echo is rejected). Only a recognized result below the new echo
counts, so a result block already on screen doesn't resolve a new send.
- **Ownership by exact echo count.** Sends own results in echo order. An
extra echo of the same command makes the send ambiguous instead of
guessing. Confirmed outcomes are sticky.
- **Reservations apart from the display.** Pending sends are reserved
independently of the five outcomes the response shows (cap 64, 10
minutes), so a sixth send can't steal an earlier send's evidence.
- **Settled dialog form.** A dialog-form command whose screen settles
without a recognized card or result becomes terminal-required, with Open
Terminal.
- **Observers.** Observe-role (read-only proxy) responses never carry
previews or result text.

### Decisions for review

- **Accepted limitation (plan amendment to todo 21).** If the same
command is typed into the agent's own terminal after the Chat send, and
its echo and result appear before the Chat echo, the two are
indistinguishable on screen. The Chat send can then resolve with that
command's result.
- **Esc-row cancel or deny never counts as done.** Closing a status
dialog (the `/goal` card's Close) does count as done, since nothing was
being decided.
- **Claude `/goal` is Close only.** Claude Code 2.1.304's dialog shows
no clearing key (its hint reads "/goal clear to stop early · Esc to
dismiss"), and sending `/goal clear` as text is out of bounds. Paused
and achieved layouts weren't recorded and fall back to the terminal.
- **Hermes catalog scans on every request.** That's the existing
behavior; listing skills before Hermes has loaded them is a follow-up,
not changed here.
- **omp `/btw` stays terminal-required.** #1380 was closed without
merging, so there's no side-store reader to use as evidence.
- **Wire changes are optional.** `GET /api/pane/prompt` gains `outcomes`
(typed with `PanePromptResponse`), and `CommandOutcome.result_text` is a
new optional field. No route is added. Older clients ignore the fields.
- **No `REMOTE_BUNDLE_VERSION` change.** `bun scripts/release-guards.ts
--base origin/main`: "Not a release". This PR starts no merge freeze.
- This PR changes an HTTP contract, so it waits for a real CodeRabbit
review.

## Validation

- `bun run check fast` on each commit (detached worktree, fresh `bun
install --frozen-lockfile`), all exit 0:

  | todo | commit | unit pass / fail (skip) |
  | --- | --- | --- |
  | 21 | c86923d | 5107 / 0 (8) |
  | 22 | ae13df4 | 5119 / 0 (8) |

- `bun run check fast` at head 155860d: exit 0 (unit 5174 pass, 0 fail,
8 skip in 378 files; workflow syntax, generated types and themes,
typecheck and build ok).
- Contract tests (`submit`, `pending-input`, `prompt`, `machines`,
`outcome`, `omp`, `hermes`) at 155860d: 223 pass, 0 fail.
- `bun run check run --build bun scripts/chat-browser-qa.ts` at
155860d: exit 0.
- 7e22fb1 answers CodeRabbit's two findings on 155860d (a failed
pre-send `pane.read` leaves the send untracked; the prompt poll reads
the transcript only while a sent command can still change from it).
ebe008c adds a failing-first test for the transcript gate (it fails
with the gate reverted).
- At head ebe008c: `bun run typecheck` exit 0; `bun test` of
`server/outcome.test.ts`, `server/prompt.test.ts`,
`server/dialogs/hermes-outcome.test.ts` 402 pass, 0 fail; `bun run check
fast` exit 0 (unit 5176 pass, 0 fail, 8 skip in 378 files); contract
tests (`submit`, `pending-input`, `prompt`, `machines`, `outcome`) 212
pass, 0 fail.
- Required checks green on 7e22fb1 (Fast checks after a re-run: the
first attempt failed only on self-hosted runner admission) and on
ebe008c: Fast checks, Integration and browser, Native Windows install.
- CodeRabbit reviewed 155860d and accepted both fixes in their threads;
its `@coderabbitai review` on 7e22fb1 was rate limited, so no full

terminal-required.
- Required checks on 3fc370e ([run

no reruns: Fast checks success, Integration and browser success, Native
Windows install success.
- CodeRabbit reviewed 3fc370e after `@coderabbitai review` (review
5589707836): 2 actionable Minor comments (`server/core/composer.ts`: the
command record uses the pane from before the omp startup wait;
`server/prompt.ts`: a failed outcome screen read fails the prompt
response) and 1 trivial nitpick (incremental transcript parsing). These
are open for the merge pass.
- Round 4 (merge-pass review

3fc370e. Each fix is independently verified as failing at 3fc370e and
passing at 71da155.
- At head 71da155: `bun run typecheck` and `generate:types --check`

no reruns: Fast checks success, Integration and browser success, Native

- CodeRabbit on 71da155: it accepted both Minor fixes in their threads
and resolved them, accepted the nitpick answer, and its incremental
review of 3fc370e..71da155 completed with no new comments.
- `bun scripts/release-guards.ts --base origin/main`: exit 0, not a
release.
- Real QA against an isolated herdr session, a port-0 server and
headless Chrome:
- **Hermes 0.21.5** (isolated `HERMES_HOME`, 390 px, behind the herdr
RPC proxy from `server/secret.contract.test.ts`): `/status` gave one
`agent.prompt`, result-observed from a recognized result, and a card
whose text equals `result_text`. After Dismiss, the proxy logged 49 RPCs
and none of them were `pane.send_text`, `send_keys` or `agent.prompt`.
`/help` (taller than the pane, unrecognized) became terminal-required
with Open Terminal and no card.
- **Claude Code 2.1.304** (isolated config, 390 and 1280 px): `/context`
showed done from the transcript; `/btw hi` showed runs in the terminal
and never done. On an earlier integration build with live credentials,
`/goal` showed the card ("Goal / No goal set / Close") with waiting for
your answer, and Close gave done, card answered. On the final head the
copied credentials had expired; logged out, `/goal` gave no card and
became terminal-required with Open Terminal, as decided for that
unrecorded layout.
- **omp 18.8.7**: `/handoff` screens recorded at two widths as fixtures;
`server/omp.contract.test.ts` cancels a handoff from its card and keeps
the same conversation after an in-place compaction.
- Screenshots were taken for each scenario above: the Hermes status
card, the card after Dismiss, the unrecognized `/help`, Claude's
`/context` done, `/btw` in the terminal, and the `/goal` card or its
Open Terminal fallback, at the widths listed.

## Refs

Closes #1292
Closes #1172
Closes #800

Refs #1379 (omp `/btw` history stays out: #1380 was closed)

## Follow-ups

- Pre-existing `*.test.tsx` files aren't run by Fast checks.
- Hermes skills are listed before Hermes loads them.
- The client's `typedForm` ignores `{ sub: '*' }` forms.
- Re-check the Claude `/goal` card logged in on the final head; the last
run had expired credentials.

## Change

Release 0.4.13: everything merged since 0.4.12 (136 commits, 109
changelog entries). Metadata only; no code changes in this PR.

Left out of this release on purpose (still open): #1542, #1597, #1598,
#1579, and the outside contributors' PRs not yet reviewed or held (#1427
#1442 #1516 #1520 #1521 #1527 #1528 #1530 #1540 #1560 #1629 #1632
#1634).

### Metadata
- `package.json` and `herdr-plugin.toml`: 0.4.13.
- CHANGELOG: 87 `changelog.d/` fragments folded into `[0.4.13] -
2026-10-22` by `scripts/changelog-fold.ts`, with `by @login` credits on
the 36 links of outside contributors' PRs; `changelog.d/` holds only
README.md. Docs/test-only PRs without a fragment (#1395-#1398, #1439,
#1440) are not listed, as before.
- `release-summaries.json`: 0.4.13 in en/ko/ja/zh (8 new, 6 improved, 8
fixed; equal in every language, each <= 90 chars). The first line tells
that the app is now called Ovis (#1454) and installs and updates as
before.
- `REMOTE_BUNDLE_VERSION` 31 -> 32: `server/` and `shared/` changed
since remote-v31.
- Telemetry: `telemetry/worker.ts` and `shared/telemetry.ts` are
unchanged since the recorded deploy, so no Worker redeploy.

### After merge
1. Push `remote-v32` on the merge commit and wait for **Remote PC
bundles** to publish it.
2. Merge nothing touching `server/`, `shared/`, `bun.lock` or `patches/`
until the Release run is done.
3. `gh workflow run release.yml --ref main -f version=0.4.13`.

## Validation
- `bun scripts/release-guards.ts`: "Release 0.4.13: remote bundle,
telemetry Worker and release metadata are in order."
- `bun scripts/release-notes.ts 0.4.13` renders the three English lists
and the folded changelog.

### Added
- Claude Code, grok and Antigravity messages in Chat offer Rewind in
terminal: it sends nothing,
preserves your draft and opens the pane's terminal with a hint to run
the agent's own `/rewind`.
Chat follows the native conversation when the agent records its new
branch.
  ([#1500](#1500))
- Chat sends wait while Claude Code's rewind dialog is open in the
terminal, so a message cannot
land in the dialog's own text field.
  ([#1500](#1500))
- Sending a bare `/goal` to Claude Code from Chat now shows its goal
status (the condition and how
long it has run, or that no goal is set) in a card with Close, instead
of leaving the dialog in
  the terminal.
  ([#1450](#1450))
- Command Code (`cmd`) agent panes now show their conversation in the
web UI: transcript
resolution from `~/.commandcode/projects/`, `/tree` branch projection,
model and context
window from Command Code's catalog, permission prompts, and skill
discovery.
([#1399](#1399) by
@diegolhambi)
- An ordinary command sent from Chat says what became of it under its
bubble, from evidence only:
accepted, waiting for your answer (with a way to the card), done with
what showed it, runs in
the terminal (with Open Terminal), or no result seen. A command the
agent keeps no transcript
turn for still shows its sent row. A terminal screen that
changed after the send folds under the chip as an unconfirmed preview,
never proof that the
command finished. Terminal-only commands instead leave one quiet row
with Ran in terminal and
Open Terminal, without outcome chips or unconfirmed previews. Hermes
informational result cards
keep showing what the agent printed.
  ([#1450](#1450))
- Settings → Terminal → Follow herdr's focus: when herdr moves to
another pane (a click in its
window, `herdr tab focus`, a script), this device opens that pane too.
Off by default, and set per
device, so a phone open on another pane stays there.
  ([#1432](#1432))
- Hermes `/help`, `/status`, `/version`, `/profile` and `/reload-skills`
sent from Chat show what
Hermes printed in a card closed with Dismiss, which sends nothing to the
pane.
  ([#1450](#1450))
- Chat lists the commands and skills an OpenCode v2 pane's own
background service reports for its
folder, refreshed when they change, and settles a command it sent from
that session's own events.
The service is only read, never started, and only when it is the process
its service.json names.
  ([#1489](#1489))
- An `@skill` sent from Chat to OpenCode v2, at once or queued, is typed
through OpenCode's own
autocomplete so the skill is attached; when the row does not show, the
message says the skill
went as plain text and points to the terminal.
  ([#1489](#1489))
- An OpenCode 1.x question is a card in Chat with each option and its
description, answered from
  the card.
  ([#1489](#1489))
- Chat lists a Codex pane's skills as the running Codex daemon of that
pane's own Codex home reports
them (Codex 0.157 or later; on Linux, or when the server's Codex home is
set), and a gjc pane's
skills as the SDK broker it is bound to reports them, asked through the
gjc CLI in the background.
The daemon and the broker are never started for this; without one, the
skills read from disk stay.
  ([#1489](#1489))
- New workspace and New tab start an agent with its model, effort and
first message where the
agent's command line takes them (Claude Code and Codex: `--model` and
the effort level; Codex also
takes the message as its own argument, behind `--` so a message like
`logout` is never a command).
For Claude Code and every other agent the message is queued on the PC as
the pane's first pending
message and sent once when the agent is ready, through the page that
started it; it shows as a
pending message that can be discarded or sent now. If that page
disconnects, reloads or leaves the tab
first, the message is held, never sent on its own, until someone sends
it now or discards it. A message the PC
could not queue, or one an older PC ignores, stays in the new tab's
message box and the dialog says
so. Pending first messages are kept in memory: restarting the web UI's
server drops them. A Codex
message with a tab or a line break is sent as the first message rather
than on its command line,
and the PC refuses launch arguments with control characters, an unknown
effort level or a model
that is not one word. Under the message, the agent's skills in the
folder are listed before it runs, each a chip that puts the skill as the
agent types it into the
message (`$name`, `/name`, or `@name` for OpenCode 2). A first message
to OpenCode attaches its
`@skill` as any Chat send does; before OpenCode has a session nothing
tells its version, so the `@`
is sent as the plain text it is.
In a desktop window the chat's composer can show a New tab with an
agent… button that opens the
dialog on the pane's workspace; it is off until turned on in Settings →
Chat → Composer (New tab
button), and the tab menu opens the dialog either way.
  ([#1512](#1512))
- omp's `/handoff` runs from Chat, with or without focus instructions:
while omp writes the
handoff document, Chat shows a card that cancels it, and afterwards Chat
stays on the same
conversation, which omp compacts in place.
  ([#1450](#1450))
- omp's model picker shows in the chat as a card, as Claude Code's,
Codex's and OmO's lists do: pick
a model and it is picked for the session, the model in use named on the
card. `/model` sent from
an omp chat opens it: the chat sends it as `/switch`, because omp's own
`/model` opens its role
hub, whose picks are saved as the default for later sessions.
([#1377](#1377) by
@evanwy0223)
- OpenCode 2.0 or later: its questions are answered from the chat's
prompt card through OpenCode's
own background service instead of keystrokes, one question at a time
with Back to change an earlier
answer, and sent together after the last. Permissions, OpenCode 1 and
other prompts keep the
existing generic fallback card and Terminal.
([#1257](#1257) by
@bardiz12)
- HTTP requests and WebSocket handshakes now carry request IDs and write
bounded completion
records in the app's state directory, so the owner can correlate a
response with its request.
  ([#1558](#1558))
- A workspace's row menu has Earlier sessions…: the sessions each agent
kept for the workspace's
folder, read from the agent's own store on the PC, newest first with the
title, the first prompt
and the time. Resume starts the agent on that session in a new tab of
the workspace; a session a
pane already shows is opened by selecting that pane instead. Picking
`/resume` in the chat's menu
opens the same list, and the terminal command's row offers it. A PC
whose bridge cannot list
sessions yet has no such item.
  ([#1494](#1494))
- Agent rows show what herdr plugins report on a pane, such as the Quota
plugin's usage left or a
task's progress, in a small dim line under the row. They follow the
`$name` tokens of your herdr
`[ui.sidebar.agents]` rows (every token where none are set), change
live, and say a long value
whole in the tooltip and in a phone's ⋯ sheet. A line a plugin reports
for the agent now updates
as soon as herdr says it.
  ([#1341](#1341))
- `HERDR_WEB_TAILSCALE_HTTPS_PORT` names the HTTPS port the installer
publishes the app on with
`tailscale serve`, so 443 can stay free for something else. Settings →
Phone & devices suggests
that port too. When another service already uses it, the installer stops
and says so instead of
taking another port, which would move the address an installed app
opens.
  ([#1433](#1433))

### Changed
- The chat's `/` menu lists the commands that run in the terminal apart,
last, under Terminal
commands, each with a Terminal badge, as the PC's command catalog
describes them. Pick or type
one and send it normally: once accepted, the pane's own terminal opens
over the chat, in this
browser only, while the chat stays where you were reading and the pane
stays on Chat. A head
says what ran, with Back to Chat and Keep Terminal; the header's Chat,
Ctrl/Cmd+Shift+J and a
phone's Back return too, and Escape goes to the agent. On a desktop the
message box stays under
the terminal, dimmed; on a phone the key bar takes its place. Claude
Code's panels (`/config`,
`/permissions`, `/theme` and the like) can bring the chat back by
themselves when you close them,
once Claude records it; other agents' recorded screens do once their
input row is back, and the
rest return by hand. A Ran in terminal row's
Open Terminal shows the terminal over the chat again. Busy commands stay
queued; only an
explicit Send now opens the terminal, never automatic delivery. Refused
sends keep their draft
and note. Watch-only devices never send or open it, and /resume still
opens Earlier sessions.
Commands the agent's own menu hides are not listed, but still go when
typed by hand.
  ([#1441](#1441))
- For an OpenCode pane whose skills are `@` attachments, the `@` menu
lists them under Skills
before the files, and picking one inserts the skill's id.
  ([#1441](#1441))
- Growing OMP and Claude Code tasks now parse appended transcript
records incrementally, reducing
repeated work when long chats refresh while preserving tool results,
notices and history resets.
Live parser state shares Codex's bounded cache; earlier responses stay
unchanged as new records arrive.
([#1561](#1561) by
@Yoonwoo-Ha)
- The app is now called Ovis across the browser, install messages and
documentation, matching
the phone apps. Existing installs, settings, plugin identifiers and
update channels stay the same.
  ([#1454](#1454))
- A question card whose screen reads keep failing now says it may be out
of date ("Not updated: the
question on screen may have changed.") until a read answers again.
Answering stays safe: the
server reads the screen again first and refuses a changed question
(#1335).
([#1360](#1360) by @Noobear)
- The Earlier sessions dialog picks the agent from the same list as the
New tab and New worktree
dialogs, each agent with its icon and the chevron spaced as the app's
other controls, instead of
a plain select whose arrow sat at the far edge.
  ([#1573](#1573))
- A finished agent opened in one browser is read in every browser of the
same server: opening it
on the phone clears its DONE dot on the desktop too, and the other way
around.
  ([#1463](#1463))
- Remove PC has a restrained red background and border before and after
its confirmation step,
retaining visible keyboard focus and the explicit second click to remove
the registration.
([#1394](#1394) by @snowykr)
- After a terminal command sent from Chat, Codex, omp, pi, gjc, OmO,
Hermes (classic CLI), Devin,
agy and Grok bring the chat back by themselves when you close the picker
or panel it opened,
once the agent's own empty input row is back on the screen. Only the
commands each agent was
recorded doing that for count (Codex's `/permissions`, omp's
`/settings`, Grok's `/resume` and
the like); print forms, toggles, editor handoffs, Codex's `/side` and
`/btw`, OpenCode and
anything unrecorded still return by hand.
  ([#1637](#1637))

### Fixed
- The New session and History pickers show Hermes, Grok, Antigravity,
Devin and Command Code by
their own names instead of their lowercase ids.
  ([#1543](#1543))
- The terminal attach process and its Node host no longer inherit the
server's `HERDR_WEB_TOKEN`
environment variable; they keep the socket path and the rest of their
environment.
  ([#1562](#1562))
- Choosing Jump to latest remembers bottom-follow before the virtual
list scroll completes.
Switching to Terminal immediately after that choice and returning to
Chat no longer restores
the older reading position. This fixes explicit Jump-to-latest intent,
not arbitrary upward
restoration on long, active or reasoning-heavy tabs.
([#1346](#1346) by
@Yoonwoo-Ha)
- Remember bottom-follow without measuring rendered rows or looking up a
turn anchor; readers away
from the end retain the existing paragraph-and-offset restoration.
([#1346](#1346) by
@Yoonwoo-Ha)
- Selecting and copying chat text now preserves the text as shown
instead of adding Markdown
syntax. Rich-text paste and the whole-answer MD and TXT copy actions
remain available.
  ([#1409](#1409))
- Chat no longer treats a command that leaves the agent waiting in a
screen Chat cannot show as an
ordinary send. Claude Code's `/usage`, `/cost`, `/status`, `/help`,
`/memory`, `/mcp` and
`/add-dir`, Codex's `/new` and `/fork` in a repository, `/cd`, `/usage`,
`/copy` and `/side`,
and the panels, pickers, confirmations and editors of omp, gjc, OmO,
Hermes, Devin,
Antigravity, OpenCode and Command Code are now Terminal commands: sent,
they open Terminal with
Back to Chat. A value typed with a picker command, such as `/fast off`
or `/export notes.md`,
  stays an ordinary send.
  ([#1596](#1596))
- A Claude Code skill or custom command named like a built-in command
(`/compact`, say) is listed
once in the composer's command menu, as the skill Claude runs, instead
of beside the built-in.
  ([#1441](#1441))
- Reconnects and unconfirmed sends can leave a bounded browser-side
diagnostic trail on this
server, without recording messages, credentials, addresses or terminal
output.
([#1357](#1357) by
@christi4nity)
- The chat and the session history now apply one rule to Codex rollouts:
a subagent's rollout (one
naming a parent thread or an agent role), an exec run's, or one whose
ids are null or contradict
its file name is no longer read as a pane's conversation or offered to
resume, while older
rollouts without those fields still are. A rollout whose first line is
longer than the chat or
the history reads is left out instead of read unchecked.
  ([#1592](#1592))
- Two Codex panes in one folder whose answers are short each show their
own chat again with Codex
0.163, which starts a thread in the same second as its process; before,
both said the
conversation was unavailable about as often as not.
([#1522](#1522) by
@jiaoew1991)
- A Codex pane with only short answers still finds its chat after
another pane in the same folder
runs `/new`: a thread that pane shows a long answer of under its first
prompt, is bound to, or
that herdr reports for it no longer leaves this pane unsure.
([#1522](#1522) by
@jiaoew1991)
- Of two Codex panes in one folder with short answers, the one started
first finds its chat too
once the other shows its own first exchange, where it said the
conversation was unavailable.
([#1522](#1522) by
@jiaoew1991)
- On a phone, a composer notice's actions (such as the `/resume`
notice's Earlier sessions, Open
Terminal and Run in Terminal) wrap onto their own line, and its dismiss
button stays visible
instead of being cut off at the edge.
  ([#1543](#1543))
- Wrapped and multiline message drafts are sized with an out-of-flow
measurement field instead of
collapsing the live input, preserving transcript spacing and the
paragraph being read (#1337).
([#1347](#1347) by
@Yoonwoo-Ha)
- The measurement field shares the live input's Korean, Japanese and
Chinese line-breaking rules,
including Korean placeholder wrapping, so localized drafts keep their
natural height.
([#1347](#1347) by
@Yoonwoo-Ha)
- Local Herdr timeouts, machine connection failures and recoveries, and
abnormal WebSocket closes
now leave timestamped, rate-limited diagnostic records without logging
input or credentials.
([#1356](#1356) by
@christi4nity)
- The browser connection trace no longer re-posts a batch the server
refuses with a 4xx status,
resumes reporting after you sign in again on the same page, and
malformed reports can no longer
use up the server's shared report quota.
  ([#1423](#1423))
- Pairing a device, renaming or revoking one, and the web push key and
subscriptions are now
flushed to disk before they replace the previous file, so a crash or
power cut right after the
change is much less likely to bring back a revoked device or make every
phone subscribe to
alerts again. How much survives a power cut still depends on the disk
and filesystem honouring
the flush; on Windows the folder itself is not flushed.
  ([#1568](#1568))
- File search and path lookup no longer run a repository's fsmonitor
hook, follow Git variables
the server was started with, or wait on a Git listing that never ends: a
listing past 16 MiB
or 3 seconds, or one cut off mid-name, falls back to the folder walk.
  ([#1570](#1570))
- **Files → Changes** no longer runs a program named `false` found on
`PATH` with Git 2.35 or
older, and reads the repository asked about even when the server was
started with
  `GIT_COMMON_DIR` set.
  ([#1570](#1570))
- Keep sidebar status updates responsive after many completed turns by

  ([#1536](#1536))
- A first message from New workspace or New tab no longer waits forever
when the agent started for
it quits before the message goes: it is held for Send now or Discard.
The same happens when an
agent of the same kind that the user starts later comes up instead, and
when the page that sent it
leaves the pane while it is being typed, so the pane's other queued
messages are not stuck behind it.
On native Windows the PC sees only the pane's shell, so it cannot tell
that the agent quit: there the
message keeps waiting until you discard it.
  ([#1532](#1532))
- GJC Chat hides internal agent-to-agent IRC messages and automatic
replies, while keeping user
  messages that quote them visible.
  ([#1535](#1535))
- GJC questions using the Nerd Font selection cursor now show their
actual choices in chat
instead of only Up, Down, Enter and Esc controls. Moving the cursor
preserves the question's
identity and uses the current selection when answering.
([#1553](#1553) by
@Kinetic27)
- GJC chats on a busy machine give cold session lookups up to five
seconds per command and
ten seconds overall instead of timing out after two seconds per command.
Session snapshots
retain the shorter status lookup budget; failed status lookups
are held for 30 seconds without preventing chat reads from retrying.
([#1364](#1364) by @sskys18)
- GJC chat and status reuse their verified session binding when other
sessions write heartbeats,
instead of restarting the SDK lookup for every pane. Session changes
still require SDK validation.

- Grok keeps Chat with older sessions open and uses Terminal when the
session is uncertain.
([#1352](#1352) by
@infowolfe)
- One failed health check no longer shows herdr offline or switches a
Windows PC's panes to the
terminal lens: the header says Status unknown with the last herdr it
saw, and herdr unavailable only
after a second failure in a row.
  ([#1581](#1581))
- A malformed, oversized or misaddressed answer from herdr now fails
only the request it answers,
with a clear error, instead of hanging until the timeout, growing the
server's memory or being
taken as another request's answer; event subscriptions report such a
frame and close.
  ([#1584](#1584))
- Hermes `/status` sent from Chat now shows its result card on the first
send in a new pane too, even
when the computer is busy. A send whose result was missed no longer
leaves every later `/status` in
that pane without a card for ten minutes. The same holds when another
device has the terminal
  scrolled up.
  ([#1543](#1543))
- Sending Hermes `/status` (or another informational command) from Chat
again now shows that send's
own result card each time, instead of "Runs in the terminal" once
earlier identical results fill
  the terminal.
  ([#1543](#1543))
- Slow API requests can return their result or timeout error instead of
losing the HTTP connection
while bounded Herdr calls are still running.
([#1355](#1355) by

- The app can be installed behind a reverse proxy that signs in every

([#1374](#1374) by

- Before the first message, a model switched in the terminal shows in
the message box once the
supported agent draws it. omp still waits for its transcript to record
the model; the bridge
never runs `omp models`, which can refresh the CLI's OAuth credentials.
([#1374](#1374) by
@evanwy0223)
- A pane that runs OmO is now treated as OmO by the composer even while
herdr labels it Claude
(OmO's Claude child is running): sending a message no longer stops on a
Claude input-box draft
refusal or tries to clear a Claude draft there.
  ([#1441](#1441))
- A multi-line message sent to an OmO pane that herdr has no agent label
for is now pasted as one
bracketed paste instead of line by line, so its first line is no longer
sent alone.
  ([#1441](#1441))
- An OmO pick list (an extension's select, such as the init-deep
advisor's "Run now / Skip this
time / Never…") shows in the chat as a card with its own options again,
instead of a "Waiting for
input" card offering only ↑, ↓, Enter and Esc. A pick list that counts
down in its title keeps
the same card while it ticks, so an answer tapped a second later is not
refused as stale.
([#1495](#1495) by
@nahwan-kim)
- An omp pane started with an absolute `--cwd` shows its chat when herdr
names no session file
and the directory herdr reports is not omp's own, such as the shell's or
a symlink's real path:
the session is still looked up in the directory herdr reports first,
then under that `--cwd`.
  ([#1594](#1594))
- A message or command sent from the chat to an omp that is still
starting no longer stays typed
in its input box: omp shows the box before it takes an Enter, so the
send waits until herdr's omp

an omp started moments ago.

- Subscription usage reads OpenCode 2's own credential store before the
`auth.json` OpenCode 1
wrote. OpenCode 2 keeps its provider sign-ins in `opencode.db` and
leaves that file standing with
the key it has since replaced, so the OpenCode card reported "Sign-in
expired" for a CLI that was
signed in and working. The store's active key answers first, and a store
without one (signed out of
OpenCode 2) shows no card; the file still answers beside OpenCode 1's
store, or with none.

Every count herdr

- A pasted or dropped PNG, JPEG, GIF or WebP image is saved with the

  ([#1587](#1587))
- When the server cannot save a shared setting or pin, Settings now says
the change is not on the

Retry. After three failed
saves in a row the browser resends less often (after a minute, then up
to every five minutes)
until you press Retry or the connection reopens, and edits made
meanwhile are kept. A late resend
of a refused change no longer overwrites a newer value another device
saved meanwhile, while a
setting you pick again after the refusal still wins. While the
connection is lost it waits for it
to come back instead of resending, and a connection the browser gives up
on (for example a proxy
error while the server restarts) is opened again, so alerts and other
devices' changes no longer
  stop arriving until a reload.
  ([#1595](#1595))
- A damaged or unreadable shared preferences or read-finish file is no
longer lost to the next
change. Reading never touches it; the first change moves the damaged
file, byte for byte, to
`preferences.json.bad` or `seen.json.bad` (private to you, the latest
damaged copy only), a file
repaired by hand while the server runs is kept with the change added to

- Update and restart, and the header's Update, install exactly the

- In macOS Safari, Backspace in a terminal no longer skips a press after

- Chat shows only the current agent session's command results: after an
agent restarts in the same
pane, the earlier session's commands no longer appear. A `/clear`,
`/new` or resume sent from Chat
keeps its own row in the conversation it starts, without claiming that
it finished. Commands sent
before an agent's first reply stay with that agent while it keeps
running, also through a moment
in the background (Ctrl+Z on Linux and macOS); once a different agent
takes over the pane, they
are hidden, even if Chat was not open when it happened. A command sent
to a restarted agent while
the pane still shows the previous session stays once the agent's own
session appears within a
minute, unless Chat started another session after it. Within that
minute, a session change typed
in the terminal of an agent that resumed the same session can still keep
such a command. Where
Chat cannot find the agent's program at all (native Windows, or an agent
started under another
program name), such a command stays with the session that the same agent
starts in the same
terminal; a later session, another agent or terminal still hides it.
Outside Linux, an agent

- Loading the page no longer sends about 33 requests per workspace
folder to find its project icon:
each folder is asked once (`GET /api/fs/favicon`), and a folder without
an icon is an answer, not
a 404. A reverse proxy with a rate limit no longer answers 429 to the
burst, and the browser
console no longer fills with red 404 lines on every load. A 429 is no
longer remembered as "no
icon" either: the folder is asked again when its row next appears.
  ([#1339](#1339))
- A dragged workspace order no longer jumps back while its moves are
still landing: a roster read
before the move, a cached roster or another PC's update cannot undo it,
and the first roster
read after the move (another browser's later order included) replaces
it. A remote PC does this
once its bridge is updated to the next release; until then it keeps the
earlier behaviour.
  ([#1593](#1593))

### Maintenance
- Composer geometry regressions freeze the demo conversation while
keeping it idle, so turn
completion cannot change the transcript during measurements on phone and
desktop.
([#1347](#1347) by

- Settings and PWA draft checks target the visible input explicitly;
locale regressions cover
native draft and placeholder heights on phone and desktop.

…er --no-extensions (#1486) (#2159)

## What it does for the user
A chat message sent to an omp that is still starting now waits for
herdr's omp integration to report the session wherever omp actually
loads that integration from, not only from `~/.omp/agent/extensions`.
Before, an omp that loaded it from the project, from a file on its
command line or from another agent directory got the message while it
was still starting, so the message could stay typed in the half-started
input box. An omp started with `--no-extensions` or
`--trusted-extension` loads no installed integration, so it now gets the
message at once instead of after the full 30 s wait for a report that
never comes. A wait that runs out without a report now leaves one line
in the server log.

## Why
The startup wait (#1475, #1825) only sends early when the integration is
not loaded, and it decided that by looking in the default (or
`--profile`) agent directory. I read omp 18.8.7's bundled code to see
where it really loads extensions from:
- It discovers them in `<cwd>/.omp/extensions` (skipped when cwd is the
home directory) and in `<agentDir>/extensions`.
- The agent directory follows `--profile`, `OMP_PROFILE`, `PI_PROFILE`,
`PI_CONFIG_DIR` and `PI_CODING_AGENT_DIR`. These are the same rules
`ompStoreLayout` already encodes, so that resolution is now shared
(`ompAgentDirectory`).
- `-e`/`--extension`/`--hook` files load too, even under
`--no-extensions`, which turns discovery off.
- `--trusted-extension` loads only its own files and also turns
discovery off.

## Changes
- `server/omp.ts`: `ompLaunch` now reads the extension files and
`--no-extensions`. `ompConfigDir` resolves the agent directory from the
environment. The new `ompLoadsIntegration` answers whether the
integration is loaded.
- `server/core/composer.ts`: the wait uses `ompLoadsIntegration` with
the cwd herdr reports for the process. A wait that times out logs `[omp]
<pane>: … reported no session within 30 s …`, after the replacement
check, so the line never appears for a send that is refused.

Refs #1486. That issue also listed these:
- A post-wait lookup that finds no omp now has a regression test: it
sends and does not cancel.
- The timeout is now logged.

## How it was verified
- `bun test server/core/omp-submit.test.ts server/omp.test.ts`: 62 pass.
New startup cases: the integration in the project's `.omp/extensions`, a
file named by `-e`, a file named by `--hook` under `--no-extensions`,
and `PI_CODING_AGENT_DIR` (Linux only, where the server can read another
process's environment). Each waits for the report and then sends once.
`--no-extensions` and `--trusted-extension /opt/other.ts` send at once.
A timed-out wait logs exactly one line.
- With `origin/main`'s `composer.ts` and `omp.ts` restored, 7 of the new
cases fail. With the `--trusted-extension` change taken out, 3 cases
fail.
- `bun run check fast`: all green on the head (workflow syntax,
generated files, typecheck, build, unit tests).
- Reviews: omo-native-code-reviewer and Codex Sol 6.1 Fast xhigh. Round
1 found a MEDIUM (`--trusted-extension` did not disable discovery; both
reviewers), a MEDIUM (the `PI_CODING_AGENT_DIR` case would fail on
macOS, where `processEnviron` is null) and a LOW (the timeout line
logged before the replacement check). All three are fixed in 2272ef4,
and Codex's re-review of that commit is **PASS**.
- Known limits, left as documented (both LOW):
  - Extensions listed in a `settings.json` are not seen.
- A Windows `-e` path with unquoted spaces is split by omp's argv and
not recognized.
  - The macOS environment is not read, as before.

No workflow change.
