Stacked on #30256, which adds the request_secret evals these numbers come from.

Problem

Agents ask for logins, pairing codes and tokens in chat instead of calling request_secret. In one month of one user's T3 threads, they called it 0 times. On Claude, the evals show why: Claude Code defers T3's tools behind ToolSearch, so Claude never sees the description and never loads the tool. Sonnet asked in chat in every sample for an ADB code, a CLI token, a staging login and a pasted PIN (0/6 each).

There are two more problems:

  • Pasted secrets spread. A secret the user pasted into chat gets copied into a child's brief. Every model did this for a pasted PIN.
  • Declines fall back to chat. After the user declines the card, Claude asks for the secret in chat instead.

Change

  • request_secret is loaded up front on Claude. The tool is annotated with _meta: {"anthropic/alwaysLoad": true}, so Claude Code includes it without a ToolSearch.
    • That costs about 240 tokens (964 bytes of tool JSON) in every Claude session.
    • agentContextBudget.json doesn't count this, because it measures the tool list, not what Claude loads up front.
    • A test pins request_secret as the only always-loaded tool.
  • The instruction line now names the jobs and the exceptions: "A login, token, PIN or pairing code only the user can give: call request_secret, not a chat ask or a handoff. Not for access you have." Whether a card fits a sudo password or a missing OAuth scope is the model's call.
  • The tool description now:
    • tells the agent to open the card, not offer it;
    • gives a concrete file consumer (adb pair <ip:port> "$(cat <file>)");
    • says to call it when asked how to give a secret;
    • sends a pasted secret to value;
    • keeps a secret found in an old thread out ("Not one from an old thread."); without it, transcript recovery fell to 2/6 on both GPT models.
  • value is a new optional input: a secret the user pasted in this thread.
    • T3 saves its exact bytes, untrimmed, to an owner-only (0600) file with the same 24-hour deletion as a card's file. It returns {status: "saved", file} with no card and no wait.
    • It's rejected together with delivery: "secretRef".
    • Its metric status is saved_pasted. The value isn't logged or put in spans.
    • delegate_task now says: "No secrets in task." Without it, pasted-pin-delegation drops to 1/6 on both GPT models; with it, 6/6.
  • Declined, cancelled and timed-out results carry a note. For a decline, it says not to ask in chat and to go on without the secret. The tool description can't do this job, because after a decline only the result reaches the agent.

Budget: 5,133 / 6,863 / 47,498 bytes, against main's 5,153 / 6,883 / 47,538. Every counter shrinks.

Scope and approval

Gabriel asked for this change, based on a review of why request_secret went unused and on the evals in #30256. Gabriel approved the always-loaded tool and its context cost. The change is limited to request_secret's copy and result, one delegate_task sentence, and the secrets line of the orchestration instructions.

Verification

  • Eval runs, from evals/mcp-tool-use/cases/secrets.ndjson. Each cell reads main's text → this PR. n=6 per cell, except Sonnet guards and controls (n=3). The shell simulator was gpt-6.1-terra.
    • Main's arm is main's samples, regraded with the final graders.
    • This PR's arm is a full run on an earlier head, plus reruns on this head for the cells the later edits touch (pasted PIN, transcript recovery, pasted password).
    • sudo and OAuth are now guards: a card or a handoff both pass, and only a chat ask fails. GPT's cells there are fresh runs of both arms. A card opened in 6/12 (Sol) and 4/12 (Astra) of those samples on main's text, and 9/12 and 8/12 with this PR.
Case Sonnet 5.5 GPT-6.1 Sol GPT-6 Astra
adb-pairing-code 0/6 → 6/6 6/6 → 6/6 6/6 → 6/6
cli-deploy-token 0/6 → 6/6 5/6 → 6/6 6/6 → 6/6
staging-login-after-denial 0/6 → 4/6 5/6 → 6/6 5/6 → 6/6
pasted-pin-delegation 0/6 → 6/6 (this head 2/3) 2/6 → 6/6 3/6 → 6/6
adb-pairing-declined (guard) 0/3 → 2/3 6/6 → 6/6 6/6 → 6/6
live-check-declined (guard) 0/3 → 2/3 6/6 → 6/6 6/6 → 6/6
live-check-skipped (secondary) 0/6 → 0/6 5/6 → 6/6 6/6 → 6/6
ctrl-sudo (guard) 3/3 → 3/3 6/6 → 6/6 6/6 → 6/6
ctrl-oauth (guard) 3/3 → 3/3 6/6 → 6/6 6/6 → 6/6
other guards and controls all pass all pass all pass (prod-config 5/6 after)
  • The pre-registered gate holds.
    • All five cells main's text fails are fixed (Sol pasted PIN, and Sonnet ADB, CLI, staging and pasted PIN).
    • No guard or control regresses.
    • The decline guards pass.
  • What the variants showed:
    • Without alwaysLoad, wording alone fixed 2 of the 5 admitted cells. In every Sonnet failure, the tool was never loaded.
    • Telling agents to "load and call" it made things worse.
    • The decline note took Sonnet's decline guards from 0/3 to 2/3; tool copy alone left them at 0.
  • Every pasted-PIN sample on GPT at this head used value (12 of 12). In the base arm, the failures put the PIN in the child's brief.
  • Tests: vp run check:changed passes: typecheck, lint, knip, and 975 tests in the changed files. Tests cover:
    • SecretRequests and OrchestratorMcpService for value: exact bytes with leading and trailing spaces and a tab, mode 0600, expiry, no card, no value in the result, and value with secretRef rejected;
    • the note on each unsaved status;
    • the alwaysLoad _meta in the advertised tool list;
    • AgentContextBudget.test.ts.

Known gaps:

  • Optional live-check key: Sonnet still asks in chat for it (live-check-skipped, 0/6). A wording change for it made other Sonnet cells worse, so it was dropped.
  • Decline guards: one Sonnet sample in each guard re-asked in chat after a decline (2/3).
  • PIN echo: in 1 of 3 Sonnet pasted-PIN samples at this head, the final reply repeated the PIN in the same thread ("I didn't put in the task text"). Nothing reached the brief, a file or the child.
  • Where value lives: a secret passed as value stays in this thread's tool-call arguments, as the paste already sits in this thread's messages. It stops the secret from spreading further, not from being in the transcript.
  • What the evals can't see: they're an API replay with a simulated shell, and Codex children aren't simulated.
  • Base revision: the runs were made on main at c9d3f7c9f4. Main has since changed other instruction lines, but not this text.
  • Possible conflict: perf(server): request_secret stops re-reading the thread twice a second while it waits #28790 also edits request_secret's wait in OrchestratorMcpService.ts, so one of the two may need a rebase.

Opus 5.5 and GPT-6.1 Sol reviewed this change independently, and the fixes they asked for are in this commit.

Prepared with Claude Opus 5.5 (orchestrator) and a GPT-6.1 Sol + Claude Opus 5.5 council via T3 Code, in Claude Code.

Approvability

Verdict: Needs Human Approval

Macroscope's review found this PR requires human approval — This changes request_secret from deferred discovery to upfront loading in Claude sessions and adds private-file delivery for pasted secrets. Human review is required for the default-loading change and its per-session context cost.

Possibly related issues

  • pingdotgg/t3code#27710: The PR marks request_secret for upfront loading and clarifies its use for user-provided credentials. The sudo case is not confirmed as covered.
  • pingdotgg/t3code#26600: The PR adds a pasted value input, but does not add the missing clipboard bridge or browser capture path.

Merge Risk: Low · up to e238b

The change moves secret requests into a private flow and saves pasted secrets to owner-only files that are deleted after 24 hours. Two small leaks remain: the documented adb example puts the pairing code in process arguments, and a pasted value is also kept in Codex tool activity after the file expires. Neither blocks merging, but both are worth tightening.

Use a test clock for the pending-card outcome.

When outcome is "pending", this test waits for the live 1,000 ms timeout before it can assert "timed_out". Fork that request under a test clock, advance the clock, and join the result. As per path instructions: “For event-sourced side effects, drain the effect worker or await a specific event or Deferred; do not use sleeps or polling. Avoid per-test timeouts, retries, wall-clock deltas, and unreasoned skips.”

Verified in a real dev environment

verified the codex path on linux with real gpt-6.1-sol turns through the local proxy, playwright from the repo, and /usr/bin/google-chrome. created the project and threads through the web app. no mocks or replay provider. no code changes were needed.

  • on github/main (15707a84b0), the pasted-pin prompt stopped because request_secret did not accept value.
  • on tested head 6cf227b03872af3771bec2c5fae78b3b35796693, the same prompt saved the exact bytes without a card. codex checked the file through a shell command. independent runtime inspection confirmed mode 0600 and directory mode 0700.
  • a natural "how can i give it securely?" request opened a private card. decline returned the new note; codex reported the missing password without asking for it in chat. a fresh card still saved successfully, and codex checked nonempty content and mode 0600 without printing the password.
  • a request with timeoutMs: 1000 returned timed_out and the new note. codex stopped without retrying or asking in chat.
  • blacksmith passed 452 focused tests. vp run check:changed verification/base also passed format, lint, knip, graphql, typecheck of 36 packages, and 90 tests in 7 files. the explicit ref is the pr's stack base, fetched into the shallow worker. github ci reports 21 successful and 10 skipped checks, with none failing or pending.

main response:

main rejects pasted-value storage

pr response:

pr verifies exact bytes and private file mode

card decline recording:

private card decline through the real codex client path

the recording was captured on 41d9030; the secret-related server, web, and provider sources are unchanged on the tested head. subsequent updates also changed eval grading and unrelated desktop/bootstrap files. the pasted-value flow was rerun after restarting on 6cf227b; timeout was exercised on f366754 with the same secret-handling sources. short runtime transcript.

Not verified

claude's up-front tool loading was not exercised because claude is not authenticated here. native mobile/desktop clients, other providers, child delegation, cancellation, 24-hour expiry, and external authentication were not exercised live. focused tests cover cancellation, expiry, pasted-value whitespace, retry isolation, and the advertised alwaysLoad metadata. some proxy turns recovered after provider retries; none stalled for ten minutes. this verifies the observed codex flows, not model-wide reliability.

…f chat

- Claude now loads request_secret up front (`anthropic/alwaysLoad`), so it is
  in reach without a ToolSearch.
- The instruction line tells agents to open the card rather than offer it or
  ask in chat, and to call it when asked how to give a secret.
- request_secret takes `value`, a secret the user pasted in this thread, and
  saves its exact bytes to an owner-only file with no card. delegate_task says
  to keep secrets out of `task` and give the child that file instead.
- A declined, cancelled or timed-out result carries a note on what to do next.

Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
… retry

- savePasted derives the file from the provider session's request namespace as
  well as the clientRequestId, so two sessions in one thread never share a file.
- A retry returns the file the first call wrote without rewriting it, so a
  command holding that path never reads another value.
- The cancelled note says to ask again with a new clientRequestId.

Drop "sudo, OAuth" from the request_secret instruction line, so whether a
card fits a root password or a missing scope is the model's call. Narrow
"Never reuse old ones" to "Not one from an old thread", which keeps
transcript recovery at 6/6 on both GPT models (2/6 without it).

… (Running the fork's tests in apps/server)

Failing check: Running the fork's tests in apps/server

**What failed:** In the apps/server fork tests, one test in `src/provider/AgentContextBudget.test.ts` failed: "agent context matches the committed budget". The measured `mcpToolListJsonBytes` was 240969, but `agentContextBudget.json` still said 240948. The other two values matched.

**Why:** Upstream pingdotgg#30257 (`request_secret`) rewrote that tool's description and its input schema. That shrank upstream's MCP tool list by 40 bytes, and the merge cut the fork's budget by the same 40. But the `fork: ext-vault` seam in `apps/server/src/mcp/toolkits/orchestrator/tools.ts` was carried onto upstream's new, shorter description. It keeps the Vault-search guidance and changes upstream's "call now." to "call now, after that brief instruction." So the fork's tool list ends up 21 bytes bigger than upstream's raw delta. The seam carry is correct; only the budget number was stale.

**What I changed:** I set `mcpToolListJsonBytes` to the measured 240969 in `apps/server/src/provider/agentContextBudget.json`. `FORK.md` lists that file as a fork seam to update whenever the fork's toolkits change. No upstream code or tool text changed. `AgentContextBudget.test.ts` now passes (2 of 2), and `check_seams` passes.

- DesktopBackendConfiguration: keep Cody's Windows sign-in helper import beside upstream's HostProcess import; the helper still joins WSLENV.
- DesktopBackendConfiguration.test: the Windows sign-in test passes env through HostProcess.Environment instead of process.env (pingdotgg#31218).
- ConnectionsSettings.logic(.test): keep Cody's tailnet pairing endpoints alongside upstream's resolveAccessEnvironmentId (pingdotgg#26464).
- agentContextBudget.json: upstream's new sizes (pingdotgg#30257) plus Cody's 371-byte final-answer block, re-measured by AgentContextBudget.test.
- No patches superseded or adapted this round; scheduled task Model field left as is (upstream still shows it).
- personal-fork skill: typecheck with effect-tsgo now that upstream dropped typescript; env in Effect tests goes through HostProcess.Environment.

Brings in the 47 upstream commits after 8b44f42, including
request_secret (pingdotgg#30257) and the move to the effect-tsgo checker.

Conflicts resolved:
- ComposerPromptEditorTiptap: upstream replaced the marker plugin with
  its Markdown source extension. The fork's composer flash plugin now
  registers through its own ComposerFlashExtension on every editor.
- client-runtime orchestration: merged both import lists.
- agentContextBudget.json: set to the measured fork values, all below
  fork main's committed budget.
- pnpm-lock.yaml: took upstream's and reinstalled to restore the fork's
  patch entries.

Fixes for upstream's stricter checker in fork-only code:
- Desktop preview downloads map copy failures to PreviewOperationError.
