Problem

Agent coordination, delegated completions, and scheduled wakes were represented much like human messages. Completion runs could sit ahead of a queued human request, and provider prose had no explicit audience, so internal work appeared in the conversation.

Cause

The native user/assistant transport role was doing several jobs at once: producer identity, delivery priority, and display audience. The client also rendered work rows in the conversation without a verified route.

Solution

  • Add verified user.in, user.out, internal.in, and internal.out envelopes with durable projection, migration, replay, and wire redaction. Keep legacy threads on their current path.
  • Classify input from authenticated server context; give verified human input first delivery at safe boundaries while preserving queued internal work. Retain the original envelope when a steer becomes a follow-up.
  • Expose scoped t3_message_user publication for supported Codex/Claude sessions. Record agent-to-agent sends as internal.out, label internal prompts, and advance delivery receipts only from provider evidence.
  • Gate new-thread opt-in on the environment and selected provider. Web and mobile keep the human conversation clean: agent-to-agent messages and unpublished agent notes sit inline in the existing “Worked for” groups with plain labels (“Message from agent: …”) and expand to the full text. Queue controls are restricted to user work.
  • Preserve origin labels in handoff, search, and history; make internal detail available on demand without sending the full transcript to every client.
  • Require an explicit socket capability before older clients can write to an enabled thread or fetch raw Coordination detail. Keep redacted read access and return an upgrade explanation for unsupported writes.
  • Add a restart-scoped pause switch that keeps internal inputs durably queued, leaves verified human work eligible, and preserves IDs for resume. Add a scoped, metadata-only diagnostic tool for queue and receipt state.

User improvement

A human request can be accepted while coordination continues, then selected before another automatic internal wake. The conversation shows the user's input and an agent update only when it is explicitly published. Tool activity, child traffic, and ordinary internal agent prose stay one click away inside the work log, where they happened.

Visual demo

The video compares two real Codex parent threads in an isolated local dev app. Each parent delegated one Maple task and one Orbit task. Both children sent their findings back through t3_thread_send.

  • Before: Maple and Orbit's messages appear as separate bubbles in the user conversation, ahead of the parent's final reply.
  • After: the conversation reads like a normal chat. The parent-to-child tasks and both child findings sit inside the “Worked for” group, labeled “Message to agent: …” and “Message from agent: …”, and expand to the full text. The user sees the parent's explicit t3_message_user update: “Maple: quick launch; Orbit: higher maintenance.”

Before: Maple and Orbit child messages in the user conversation

After: the Orbit finding expanded inline in the work log while the conversation shows the parent's update

Watch the 30-second subagent before-and-after demo

Validation

  • Focused post-rebase tests: 82 server/client, 100 web/mobile/shared, and 58 contracts/web/client tests passed. The rollout follow-up passed 36 server and 10 connection tests.
  • Server, web, mobile, provider-core, client-runtime, and shared typechecks passed. Changed-file lint, formatting, and git diff --check passed.
  • Browser flow: two parent threads each delegated Maple and Orbit child tasks; both children sent findings to the parent. The linked WebM shows the before thread, the enabled thread, both internal child findings, the parent-to-child task, and the final published user update.
  • UI pass: replaced the separate Coordination strip with inline work-log rows on web and mobile. Internal messages now carry a bounded one-line preview on the wire (full text still loads on demand); empty internal notes are hidden. vp run check:changed passed (format, lint, knip, typecheck of 34 packages, 54 test files). Checked in the dev app at 1440×900 and 412×915.
  • The demo exposed a false “Agent finished without a user update” notice after a later internal completion. The notice now checks for a published user.out after the latest human request; focused client tests and client/web typechecks passed.

Runtime boundaries

This is T3-managed compatibility routing. It does not change a provider's native model roles or intercept provider-native child messages before the model sees them. New threads only offer the mode on providers with the scoped publication tool. Older clients can read redacted threads but must update to write; they receive the upgrade explanation on an attempted action. The restart-scoped pause and diagnostic export are documented in the operator guide. Shadow classification metrics and broader multi-device soak remain rollout work before broad release.

🟠 High threads/ThreadQueueControl.tsx:201

When a held message coexists with an active recovery continuation, pressing “Resume queue” fails instead of releasing the queue to drain after the active run. Passing runId routes this through queued-run.start, which rejects while another run is active; preserve the queue-resume semantics by omitting runId.

Opening a queued task with communicationLanesEnabled: true leaves coordination lanes off, so saving it drops the flag unless the user toggles it back on. Full details: Title check

Explanation

The title "Separate user conversation from agent coordination" matches the main change: verified user.in/user.out/internal.in/internal.out envelopes that keep agent coordination out of the human conversation. It is specific, concise, and a single sentence. It does not use a conventional commit prefix, which the repository template recommends, but the template makes that a suggestion rather than a requirement for the title check.

Full details: Description check

Explanation

The description follows the template's sections (Problem, Change, Scope and approval, Verification) only partly. It has Problem, Cause, Solution, User improvement, Visual demo, Validation, and Runtime boundaries, so it covers the substance of the Problem, Change, and Verification sections. It does not include a 'Scope and approval' section, so it gives no linked triaged issue or maintainer approval for direction and scope. The template says that section is required for this kind of change. The Validation section lists focused test counts and typechecks, and the demo and screenshots cover the UI verification the template asks for. The description also uses a Claude Code attribution footer, which the template does not request. The description is detailed and mostly complete, but the missing approval link is a real gap.

Resolution

Add a 'Scope and approval' section. Link the triaged bug issue or the discussion with explicit maintainer approval of the direction and scope, including the approval comment. This PR adds a large cross-component feature (new envelopes, migration, provider capabilities, UI changes, and a socket compatibility gate), so the approval reference is required. Also consider renaming the sections to match the template headings (Problem, Change, Scope and approval, Verification). The template asks for a conventional commit style title, so the current title could be checked against that convention as well.

🎯 Functional Correctness | 🟠 Major | ⚡ Quick win

Preserve lane enablement when relaunching a worktree thread locally.

When a lane-enabled worktree setup is cancelled, handleWorkLocally creates a replacement thread through this call. The call does not pass composer.communicationLanesEnabled, so the builder omits the new communicationLanesEnabled field. Pass the source thread’s lane setting through the relaunch, subject to the same capability checks used for a new thread. Otherwise, the replacement thread loses its conversation and coordination routing.

Virtualize the expanded coordination previews.

When the panel is open, slice(-coordinationVisibleCount).map(...) mounts every revealed preview. Repeated presses can expose all coordination rows loaded from older history pages. Use a virtualized list, or enforce a documented cap while preserving access to older activity.

The impact is limited because the panel is user-opened, previews are capped at 160 characters, and full bodies load only for the selected row.

Seed the coordination opt-in from the edited pending task.

communicationLanesOptIn reads flow.editingPendingTask only during the first render. On a cold open, the effect at lines 431-441 calls beginEditingPendingTask after mount, so the provider state is still null at that render. The toggle starts unchecked, even when the stored task has communicationLanesEnabled: true.

On send, lines 950-952 add communicationLanesEnabled: true only when communicationLanesOptIn is true. buildPendingTaskMessage does not set this flag, so the re-queued creation omits it.

Connect “Show earlier” to history loading.

coordinationItems comes from the loaded thread projection. The button only increases coordinationVisibleCount, so it cannot request coordination items from an earlier history page. Make this button call historyControls.onLoadEarlier when the loaded coordination items are exhausted, or provide the panel with complete coordination history.

Preserve queue.resume for legacy threads.

This sheet always sends a run ID, so resumeThreadQueue dispatches queued-run.start. The composer sends a run ID only when communicationLanesEnabled is enabled. The server uses queued-run.start to select that specific run, while queue.resume selects the next queued run.

Pass the lane flag to this sheet and include runId only for communication-lane threads. The claim that other held runs remain held is not correct: both commands clear queueHeld on all queued runs.

Allow read-only callers to use t3_message_user.

actsAsCaller invokes writingCaller, which rejects clients with access === "read-only" before the handler runs. This prevents the read-only sandboxes that MessageUserTool explicitly supports from publishing user messages.

Do not trust caller-supplied creationSource.

The public message.dispatch schema accepts both creationSource and messageId. The WebSocket handler preserves the supplied source, and withCreationProvenance applies it to the command. A caller can therefore send createdBy: "user", creationSource: "server", and any MessageId beginning with async-answer:. CommunicationIntakeService then classifies that message as verified human input.

Bind provenance to the authenticated transport context. Use a server-only marker for runtime-request answers instead of trusting a message-ID prefix. Even if runtime-request.respond is the only server-side producer of async-answer: IDs, the public dispatch path allows callers to forge the prefix.

Scope delivery evidence to the current root node.

A steering restart keeps the same run ID but changes its root node. Evidence from the interrupted root can set the steer message to consumption_unknown and populate the run-level rank-3 cache. Later delivery evidence for the steer is then skipped.

Key the cache by rootNodeId, and ignore evidence whose node is not the run's current root node.

Apply lane-aware visibility to in-thread find.

When communication lanes are enabled, isCoordinationTurnItem hides items without an explicit user.in or user.out route, except for always-visible control types. ThreadFind excludes only internal.* ports in both search paths. It can therefore count hidden coordination items and navigate to entries that are not rendered.

Use the thread's communicationLanesEnabled value and the same coordination predicate in both paths. Preserve the always-visible item types; do not apply a blanket explicit-port filter.

Apply the requested lane mode on reused threads, or reject a mismatch.

ThreadLaunchInput accepts communicationLanesEnabled and reuseExistingThread together. When reuseExistingThread is true, the service dispatches thread.metadata.update without communicationLanesEnabled. The requested mode is then dropped without an error, and the reused thread keeps its stored mode. Either pass the requested mode through the reuse update, or reject a communicationLanesEnabled value that differs from the reused thread's mode before dispatch.

Forward the lane opt-in for multiple-model sends.

When multiple models are selected, onSend calls sendToMultipleModels. That hook does not receive communicationLanesOptIn, so its startThreadTurn input omits the top-level communicationLanesEnabled field. The checked option therefore has no effect.

Scheduled triggers in lanes threads are labeled "internal", not "scheduled".

When communication is present, historicalOrigin returns "internal" for every non-user.in route. It never reaches the scheduledTaskId check. communicationForDispatch gives scheduled messages route internal.in and also keeps scheduledTaskId. On lanes-enabled threads, handoff history therefore shows "Internal message" and internal_message. The PR describes handoff as preserving "scheduled" provenance. Check scheduledTaskId before falling back to "internal".

Keep the coordination preview in mobile work rows.

When an internal notification has a summary such as “Orbit risks maintenance,” itemSummary returns only “Message from agent.” The work row loses the available one-line preview. Use coordinationRowLabel(item) here, with item.summary as the fallback.

Stop the preview at a bare carriage return.

If item.text contains Public\rDETAIL_ONLY, this split keeps both parts. Whitespace normalization then puts DETAIL_ONLY in the wire summary, although the preview is intended to show only the first line. Treat a bare \r as a line break and add that case to the projection test.

Review comment at @apps/server/src/orchestration-v2/WireProjection.ts at line
108:
Update the line-splitting expression used to derive firstLine in WireProjection
so a bare carriage return, as well as CRLF and LF, ends the preview. Add a
projection test confirming text after a bare carriage return is excluded from
the wire summary.

This PR does not currently meet the contribution guide's prior-approval requirement. Introduces new communication lanes, explicit user-output publication, priority delivery, rollout controls, and changed conversation rendering. No maintainer direction/scope approval is supplied. Please obtain explicit upstream maintainer approval of the direction and scope in the relevant Ideas discussion and link the approval comment when requesting reconsideration. For a substantial bug fix, establish the failure and intended behavior through maintainer issue triage. Verification and draft status do not replace that requirement.
