Add kcap local upgrade, the forward-only coordinator for the local stack - #1622
Conversation
The registry names the new version before bin/current does, so an older kcap can never select a version below data the new server may have migrated. Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>

Invoke the coordinator after desktop updates
When a desktop-app user has a local installation and the app updates, the stack is never moved to the bundled CLI's new version despite this contract. The app update paths only apply/relaunch the package (App.axaml.cs:283-285 and Services/Update/UpdateCoordinator.cs:64-76), and a repo-wide search finds no invocation of local upgrade --json; bundled CLIs also suppress the passive update notice, so these users can remain indefinitely on an older server. Add a post-update startup invocation using the new bundled CLI.

Out of scope for this PR: the desktop app's call after its own update belongs to the app-side work (AI-3499 is wiring the app's local setup). This PR gives it the contract to call: kcap local upgrade --json and its exit codes.

Refuse to upgrade when the prior running state is unknown
If the initial systemctl show or launchctl print activity probe transiently returns UnitActivity.Unknown, this records WasRunning as false and proceeds to stop the service. If stopping then partially succeeds but throws—for example, the unit is disabled while a leftover stack process prevents the down check—RestartOldAsync will not restart the old server and will report that it stayed stopped "as it was," even though it was running. Abort before staging/stopping when activity is unknown, rather than treating unknown as stopped.

Fixed in 83c78b6: an unknown unit state now refuses the upgrade before anything is staged or stopped.

A stack that was stopped is started to migrate and stopped again, and an unreadable unit state refuses the upgrade rather than reading as stopped. Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
A CLI release can reach npm before its server bundle, so kcap local upgrade exits 4 for that case and both update paths print a note instead of failing. Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>

the index of “stop” after “GET /auth/config” is non-negative before comparing it
with “journal:cleared”. Reuse that index for both assertions so the test fails
when no subsequent stop is logged.

What & why
kcap local upgradeis the one coordinator that changes the local stack's version, and it only moves it forward: a kcap at or below the stack's version changes nothing. Under the lifecycle lease and journal it stages the new bundle beside the running one, stops and verifies the stack down, switches, starts, then commits; a crash at any phase is finished or undone by the next lifecycle command.kcap update(npm and script installs) runs the new binary'slocal upgrade; status and the passive notice name it for other installs. The server-version update cap no longer applies to the local installation.Where to look
The registry records the new version before
bin/currentis renamed, so a concurrent older CLI can never select a version below data the new server may have migrated. That is why a failure from the switch on rolls forward, never back.--jsonlast lineupgradedfailed, switched: false(old version restarted if it was running)failed, switched: true(new version selected, stopped)nothing_to_do(current,stack_newer,not_installed)failedwithbundle_not_published: nothing changed;kcap updatenotes it and still succeedsVerification
LocalUpgradeTests(18): contract order, both callers' orders and a concurrent pair end at the newer version, failure before/after the switch, crash at stopping, switching and starting, a stopped stack migrated and stopped again.Capacitor.Cli.Tests.Unit: 7358 run, 3 failed; the two unrelated ones pass alone, the third (command registration) is fixed.dotnet publish -c Release: 0 IL2026/IL3050.
