Closes #988 — AI-2912

What & why

A row in the chat's SUBAGENTS section had no way to show what that subagent did. Clicking one now replaces the chat with that subagent's own transcript, read-only, under a back link to the parent; a running subagent's view keeps reading as it works. Both lanes are covered: locally from <transcript>/subagents/agent-<id>.jsonl, remotely from the server's existing GET /api/sessions/{id}/agents/{agentId}/events, polled while the subagent runs since the hub tails only a session's root stream.

Where to look

Every row now learns the agent id its transcript is filed under: a background row from its launch acknowledgement, a foreground one from its result, a running local one from the meta file Claude Code writes as it starts, and a running remote one from the server's start record. That record names no call, so it pairs only when exactly one running subagent is still unnamed. The pane reads through its own feed and run rows, so the parent's are untouched, and it follows its row by call id through a reset of the parent's feed.

Verification

View-model tests open a running local subagent named only by its meta file and a remote one named by its launch, read its transcript in place of the chat, and go back. The remote feed is driven through paging, a failure after a page, and the extra read after its subagent ends; the id pairing through parallel starts.

Summary by CodeRabbit

  • New Features
    • Open subagent runs from local or remote sessions in a dedicated transcript pane.
    • View automatically updated subagent activity and progress status.
    • Return to the parent session with a Back action while preserving the original run list.
    • Subagent transcripts are read-only.
    • Claude subagent activity is identified and linked to the appropriate run.
  • Bug Fixes
    • Feed-only updates now appear even without transcript lines.
    • Improved matching of subagents to runs and transcripts.
    • Previously loaded content is preserved when later updates fail.

A foreground subagent names its agent only in its result, or in the server's start record, which says nothing of the call; that one pairs with the oldest subagent still unnamed.

The hub tails only a session's root stream, so a remote subagent is paged from its events route and polled while it runs.

The pane reads through its own feed and run rows, so opening it leaves the parent's untouched.

Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
Start records and parallel calls arrive in no fixed order. A paged read keeps the pages it got, a feed polls once more after its subagent ends, and the pane follows its row through a parent reset.

📝 Walkthrough

The desktop app identifies subagent runs, reads local and remote subagent transcripts, and displays a selected transcript in a pane that replaces the parent chat.

Changes: Subagent transcript access

Layer / File(s) Summary
Identify subagents in transcript data
src/Capacitor.Cli.Core/..., src/Capacitor.Models.Transcripts/..., src/Capacitor.Cli/Commands/Harness/ClaudeHookCommand.cs, src/Capacitor.App/ViewModels/..., test/...
Transcript rules, canonical event handling, Claude metadata discovery, and session-run tracking now produce and resolve subagent identification signals.
Read local and remote subagent transcripts
src/Capacitor.App/Services/*Subagent*, src/Capacitor.App/ViewModels/*Subagent*, src/Capacitor.Remote.Models/*, src/Capacitor.App/App.axaml.cs, test/Capacitor.App.Tests.Unit/*Subagent*Tests.cs
Local feeds discover subagent starts. Remote feeds poll paginated server events. Feed reads preserve run signals and handle missing, unauthorized, canceled, and failed reads.
Open subagent runs in a transcript pane
src/Capacitor.App/ViewModels/{RunRow,WorkContextViewModel,WorkspaceViewModel,RemoteSessionViewModel,SubagentPaneViewModel,ReadOnlyChatInput}.cs, src/Capacitor.App/Views/*, test/Capacitor.App.Tests.Unit/*
Rows with agent IDs become openable. Local and remote sessions create, replace, display, and tear down subagent panes. The pane provides read-only chat and a Back command.

Merge Risk: ⚪ Minimal · up to e2797

The previously identified run-state update gap is addressed. No established issue blocks merging after normal checks.

Security architecture risk: 🔵 Low · up to e2797

The new transcript views are read-only and isolated from the parent conversation. Identity matching and cleanup include safeguards against showing the wrong run. No introduced security vulnerability was established, but server-side access checks for the new remote reads remain unverified.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • inferred — The added sensitive outcome is transcript disclosure to the desktop user, not message execution or tool approval. Client-side targeting comes from the selected parent transcript or session and its run metadata. Remote data exposure still depends on server enforcement of caller, session, and subagent ownership.

Trust Boundaries and Controls

  • observed — Remote transcript requests use the configured server and a freshly leased authenticated client. Session and subagent identifiers are escaped as route values, and HTTP 401 or 403 responses become authorization failures rather than transcript data. This demonstrates client controls, not server-side ownership enforcement.

Resilience and Maintainability Implications

  • observed — An open pane follows reconstructed rows by call ID but closes if that row is assigned a different subagent ID. Parent-session changes close the remote pane. These controls contain identity drift during replay and navigation instead of silently switching the displayed transcript.

Full details: Linked Issues check

Explanation

The changes satisfy the coding requirements in [#988]. Openable SUBAGENTS rows show a read-only subagent pane for running and finished local and remote subagents. Local feeds use subagents/agent-{agentId}.jsonl. Remote feeds use the subagent events endpoint with paging and polling. Agent IDs are collected from launch acknowledgements, terminal results, local metadata, and remote start records. The pane provides a back action and preserves the parent rows. Tests cover navigation, feed updates, paging, failures, completion polling, and ID pairing.

Full details: Out of Scope Changes check

Explanation

The changes remain within [#988]. Feed readers, event projection, agent ID tracking, pane navigation, read-only input, UI bindings, lifecycle handling, and tests directly support opening and displaying subagent transcripts. No unrelated change is demonstrated.

High-Level Assessment

The following are alternative approaches to this PR:

1. Reuse the parent chat instance
  • ➕ Avoids a second chat view model and feed lifecycle
  • ➖ Requires swapping feed, run rows, and pending-chat state without corrupting the parent view
2. Push remote subagent events through the hub
  • ➕ Avoids periodic requests while a subagent runs
  • ➖ Requires a server and subscription change beyond the existing events route

Recommendation: Keep the independent pane and feeds: they isolate parent chat state and use the server’s existing subagent endpoint. Polling is a proportionate choice while the hub exposes only the root stream.

Action required

1. Remote rows open another agent ✗ Dismissed
Description
SessionRuns.Identify assigns a call-free SubagentStarted id to the sole unnamed row without
verifying its spawning call, and Detach does not clear that assignment when the actual call is
identified. If agent B’s start arrives while only call A’s row is visible, A can retain B’s id and
open B’s transcript, particularly if A’s own result never supplies an id.
Code

src/Capacitor.App/ViewModels/SessionRuns.cs[R128-129]

+            var unnamed = _rows.Where(r => r is { Kind: RunKind.Agent, AgentId: null, IsEnded: false, IsBackground: false }).Take(2).ToList();
+            row = unnamed.Count == 1 ? unnamed[0] : null;
Relevance

●●● Strong

Call-specific reassignment can leave the earlier row retaining the wrong agent id.

ⓘ Recommendations generated based on similar findings in past PRs

Evidence
The server’s start record contains an agent id but no call id, and its binding logic accounts for
starts arriving before their calls. The client’s single-candidate branch nevertheless assigns that
id to the only unnamed row; a later call-specific detach can assign it to the correct row without
clearing the earlier assignment, and any row with an id can open the corresponding events route.

The issue below was found during a code review. Follow the provided context and guidance below and implement a solution

## Issue description
A call-free start record does not establish which call spawned the agent. Assigning its id to the only unnamed row can make the wrong transcript openable, and a later acknowledgement for the actual call does not clear that assignment.

## Fix Focus Areas

- src/Capacitor.Cli.Core/TranscriptChat.cs[71-73]

- test/Capacitor.App.Tests.Unit/SessionRunsTests.cs[575-634]

## Recommended Fix
Do not make a row openable from a call-free start based only on the current row count. Correlate the agent id using a call-linked result or another verified identifier; if provisional assignments are retained, revoke or reconcile them when a call-specific acknowledgement identifies the actual row. If running foreground rows must open before such an acknowledgement, add a call identifier to the server lifecycle record and consume it here. Test a start arriving while another foreground call is the only unnamed row, followed by the real call and its acknowledgement.

Description
ShowsChat/ShowsChatPane now hide the parent chat whenever Subagent is set, but

object check and the string check, so this parser contains two changed direct type comparisons.
Code

src/Capacitor.Cli.Core/Harness/Claude/ClaudeSubagentFiles.cs[R35-36]

+            return doc.RootElement.ValueKind == JsonValueKind.Object
+                && doc.RootElement.TryGetProperty("toolUseId", out var id) && id.ValueKind == JsonValueKind.String
Relevance

●●● Strong

Repository history explicitly accepts replacing direct ValueKind comparisons with JSON helper
predicates.

PR-#1237

ⓘ Recommendations generated based on similar findings in past PRs

Evidence
The changed metadata parser contains direct JsonElement.ValueKind comparisons on both added lines,
while the checklist requires equivalent JsonElementExtensions helpers.

Rule 2270023: Use JsonElementExtensions helpers instead of direct JsonValueKind comparisons
src/Capacitor.Cli.Core/Harness/Claude/ClaudeSubagentFiles.cs[35-36]

Agent prompt
The issue below was found during a code review. Follow the provided context and guidance below and implement a solution

## Issue description
`ClaudeSubagentFiles.ToolUseId` directly compares `JsonElement.ValueKind` for object and string checks instead of using the corresponding `JsonElementExtensions` helpers.

## Fix Focus Areas
- src/Capacitor.Cli.Core/Harness/Claude/ClaudeSubagentFiles.cs[35-36]

## Recommended Fix
Replace the direct `ValueKind` comparisons with the matching extension methods, such as `IsObject()` and `IsString()`, while preserving the existing property lookup and value extraction behavior.

Informational

15. Claude metadata parsing bypasses harness boundary 📘 Rule violation ⌂ Architecture ⭐ New
Description
ClaudeSubagentFiles.ToolUseId parses the Claude-specific toolUseId field directly in
Capacitor.Cli.Core instead of using the vendor transcript harness under
Capacitor.Models.Transcripts. Any future change to this metadata format must therefore be handled
outside the designated vendor-parsing boundary and can expose raw vendor details to application
code.
Code

src/Capacitor.Cli.Core/Harness/Claude/ClaudeSubagentFiles.cs[R35-38]

+    static string? ToolUseId(string metaPath) {
+        try {
+            using var doc = JsonDocument.Parse(File.ReadAllBytes(metaPath));
+            return doc.RootElement.Str("toolUseId") is { Length: > 0 } value ? value : null;
Relevance

● Weak

The helper already resides in the designated Claude harness; similar vendor JSON parsing there was
accepted.

PR-#1182

ⓘ Recommendations generated based on similar findings in past PRs

Evidence
The compliance rule requires raw vendor transcript-format parsing and interpretation to remain in
the designated vendor harness directory. The changed helper directly parses JSON and reads the
Claude-specific toolUseId field from a .meta.json file under
Capacitor.Cli.Core/Harness/Claude.

Rule 3114705: Vendor transcript formats must be parsed only in designated harness directory
src/Capacitor.Cli.Core/Harness/Claude/ClaudeSubagentFiles.cs[35-40]

Agent prompt
The issue below was found during a code review. Follow the provided context and guidance below and implement a solution

## Issue description
The new Claude-specific metadata parser reads the raw `toolUseId` field outside the designated vendor transcript harness directory, bypassing the repository's vendor-format boundary.

## Fix Focus Areas
- src/Capacitor.Cli.Core/Harness/Claude/ClaudeSubagentFiles.cs[35-40]
- src/Capacitor.Models.Transcripts/Harness/Claude[1-1]

## Recommended Fix
Move the Claude metadata parsing into the Claude harness under `Capacitor.Models.Transcripts/Harness/Claude` and expose a normalized helper for callers in `Capacitor.Cli.Core`. Keep `ClaudeSubagentFiles` limited to path discovery and consumption of the normalized result rather than reading vendor-specific JSON fields directly.

🟡 Minor · Retain unmatched explicit identifications until the row is rebuilt. · SessionRuns.cs:123-131

src/Capacitor.App/ViewModels/SessionRuns.cs:123-131
🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Retain unmatched explicit identifications until the row is rebuilt.

After a local feed reset, ChatTabViewModel clears SessionRuns before applying the replayed lines. LocalTranscriptFeed then emits Identified(toolUseId, agentId) and records the agent in _started. If replay contains no matching Started row, SessionRuns.Identify drops the signal. A later rebuilt row can therefore keep AgentId == null, which makes CanOpen false and prevents OpenRunCommand from opening its transcript.

Store unmatched call-bearing identifications and apply them when Add later creates the matching agent row.

The local meta file and the server's start record can both arrive before the call's own line, so an id waits for its row rather than being dropped.

🟡 Minor · Retain projections that contain run signals. · RemoteSubagentFeed.cs:89

src/Capacitor.App/ViewModels/RemoteSubagentFeed.cs:89
🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Retain projections that contain run signals.

A meta task notification can produce RunSignal.Finished with no envelope or submitted input, as ClaudeChatRulesTests demonstrates. This condition discards that projection. A nested subagent in the remote transcript can therefore remain shown as running after its finish signal arrives. Retain a ProjectedLine when projected.Runs is nonempty.

Qodo item 15 (Claude metadata parsing bypasses harness boundary): leaving as is. ClaudeSubagentFiles already sits in the CLI's Claude harness folder (Capacitor.Cli.Core/Harness/Claude). It reads Claude's per-subagent .meta.json sidecar to find which call started a subagent. That is file-layout discovery beside the transcript, not a transcript record, so it has no place in Capacitor.Models.Transcripts, which models the transcript lines the server and CLI both parse.

That rationale is reasonable: ClaudeSubagentFiles is already inside the CLI’s Claude harness, and the .meta.json sidecar is agent-launch metadata rather than a transcript event consumed by Capacitor.Models.Transcripts. I’m leaving finding 15 open because no dismissal was requested, but its applicability is debatable under the rule’s current scope.
