What & why

Claude Code's auto-memory (~/.claude/projects/<dir>/memory/*.md) stays on the machine where it was written. kcap memories import copies those notes into server memories once. It maps name to slug, description to the summary, the body to content, and type user to preference, and skips MEMORY.md. The place defaults to the current checkout's repository. A Claude project folder is imported only from the checkout it was recorded in, because its name cannot be decoded back into a path.

Where to look

Saves go through McpMemoryServer.BuildSaveBody, so no server change is needed. An existing slug is reported, or overwritten with --update, so a re-run is safe. --update never overwrites a memory of another audience. An org import first looks for an approved org copy, because a gated save only checks the caller's own pool. One case stays open: a --project org import queues again after approval, and the help says so.

Verification

A spawned-binary test runs the command against WireMock, checking the save bodies and that --dry-run sends nothing. Unit tests cover the frontmatter shapes, mapping limits, and every save outcome. The NativeAOT kcap binary was also run against a stub server: it posts the expected JSON bodies.

Summary by CodeRabbit

  • New Features
    • Added kcap memories import to bring Claude Code’s local memory notes into server memories, with options for dry runs, audience, destination, and updating existing entries.
    • Imports project notes from their recorded checkout, skips the index file, and reports skipped notes, near-duplicates, and pending organization approvals.
  • Documentation
    • Added command help and README guidance covering import options, note mapping, and update behavior.

realtonyyoung and others added 2 commits October 16, 2026 12:05
Saves through the memory MCP server's save body, so a slug that already
exists comes back as a conflict rather than a failure and a re-run is safe.

Merge Risk: ⚪ Minimal · up to bb75c

The new import command adds no known merge-blocking risk. Earlier review concerns about failed saves and audience matching were addressed.

Security architecture risk: 🔵 Low · up to 58a3e

The import requires an explicit invocation, defaults to private memories, previews its work, and reuses existing save and update operations. No new authorization bypass was established. Organization approval enforcement and recovery across repeated imports remain partly unverified.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • inferred — A party able to alter imported notes can influence persisted memory text and slug selection when a user invokes the import. Potential exposure ranges from private memories to team or organization memories, depending on explicit command options and downstream authorization. --update also makes existing matching memories mutation targets.

Trust Boundaries and Controls

  • observed — The org prelookup requires an org audience and matching repository hash before selecting an existing ID. Conflict updates reject an explicitly different audience, but accept an omitted audience. PUT carries only description, content, and kind, leaving record authorization and any required reapproval to the server. The inspected client code and mocked tests do not establish those server guarantees.

Resilience and Maintainability Implications

  • observed — Ordinary request and JSON failures are reported per candidate, while unauthorized save or update responses stop further processing. Lookup/conflict decisions and updates are separate requests; the client supplies no conditional version or idempotency token. This does not establish a new concurrency vulnerability, because ID-based content updates already existed, but server-side recovery and concurrency behavior remain unverified.

Hardening Proposals

  • proposed — Make bulk-update target selection fail closed when conflict identity is incomplete, and establish an explicit server contract for authorization and approval when updating an existing org memory. Include audience/place mismatch and pending-to-approved repetition in that contract verification.

High-Level Assessment

The following are alternative approaches to this PR:

1. Server-side bulk import
  • ➕ Could reduce per-note requests and provide server-managed batch outcomes.
  • ➖ Requires a new server API and deployment coordination for a one-time local import.

Recommendation: Keep the client-side, per-note import through the existing memory API. It reuses established scoping and conflict behavior without a server change; a bulk endpoint is worth considering only if import volumes make per-note requests costly.

Remediation recommended

1. Memories land in wrong repository ✓ Resolved
Description
DecodedProjectDir turns every dash in a Claude project folder name into a path separator, and
MemoriesCommand hashes either an existing decoded directory or, if it does not exist, the fallback
workdir.Path. When --from names another checkout’s memory folder containing a hyphen or dot, an
incorrectly decoded path can select an unrelated existing checkout or fall back to the current
checkout, sending its hash to kcap-server and placing the notes outside reads scoped to the intended
repository.
Code

src/Capacitor.Cli/Commands/MemoriesCommand.cs[R56-57]

+            var placeDir = DecodedProjectDir(from, claude.Projects) is { } decoded && Directory.Exists(decoded) ? decoded : workdir.Path;
+            repoHash = await new CwdRepository(config, placeDir, router, time).GetHashAsync();
Relevance

●●● Strong

Repository precedents accept fixes preventing incorrect repository scoping and unresolved
working-directory attribution.

PR-#239
PR-#1389

ⓘ Recommendations generated based on similar findings in past PRs

Evidence
Claude's folder encoding folds separators and literal hyphens or dots into dashes, but the decoder
treats every dash as a separator, so the decoded path need not identify the original checkout. The
command hashes an existing decoded directory or falls back to the current working directory for
repository detection, then sends that hash in the save body; the server saves memories under that
scope, which repository-scoped reads use as a filter.

Agent prompt
The issue below was found during a code review. Follow the provided context and guidance below and implement a solution

## Issue description
Claude project-folder names cannot unambiguously identify the original checkout. Importing an explicitly supplied memory folder can silently use an unrelated existing decoded directory or the current working directory, saving its notes under the wrong repository scope.

## Fix Focus Areas
- src/Capacitor.Cli/Commands/MemoriesCommand.cs[54-63]
- src/Capacitor.Cli/Commands/MemoriesCommand.cs[156-166]

## Recommended Fix
Do not select a checkout solely because the decoded path exists, or silently fall back to the current directory for an explicitly supplied Claude memory folder. Re-encode a candidate path to check it against the original Claude folder name; if the repository identity remains ambiguous, require the user to select the intended checkout or provide an explicit scope before saving.

2. Imported notes lose Markdown whitespace ✗ Dismissed
Description
ClaudeMemoryImport.Map calls Trim() on the entire note body before sending it as content. Notes
with leading indentation or blank lines, or trailing whitespace significant to their Markdown
formatting, are saved with different content even though ClaudeMemoryFile.Parse retained those
characters.
Code

src/Capacitor.Cli/Harness/Claude/ClaudeMemoryImport.cs[R34-35]

+        var content = file.Body.Trim();
+        if (content.Length == 0) return MemoryImportCandidate.Skip(file.FileName, slug, "empty body");
Relevance

●●● Strong

The mapper deterministically alters imported Markdown content, causing documented whitespace and
newline loss.

ⓘ Recommendations generated based on similar findings in past PRs

Evidence
The parser keeps all lines after frontmatter, but mapping trims the body; the command sends that
mapped content directly. The integration fixture itself contains a final newline that is removed by
this path.

## Issue description
Trimming a parsed note body changes Markdown formatting before the content is saved.

## Fix Focus Areas
- src/Capacitor.Cli/Harness/Claude/ClaudeMemoryImport.cs[34-37]

## Recommended Fix
Use `string.IsNullOrWhiteSpace` to detect empty bodies, but retain the original parsed body as the candidate content. Apply the byte limit to the content that will actually be sent.

3. Imports crash when the server URL is unset ✓ Resolved
Description
MemoriesCommand takes the nullable ServerUrl and calls ForSessionAsync(), which does not
validate the URL before the first save. When a profile has no resolved server URL, SaveAsync
constructs a relative /api/memories request without a client base address, so the command reaches
the generic exception handler rather than the interactive command's configuration error.
Code

src/Capacitor.Cli/Commands/MemoriesCommand.cs[R87-89]

+        var baseUrl   = profiles.Resolution.ServerUrl!;
+        var machineId = await ResolveMachineIdAsync();
+        using var client = await http.ForSessionAsync();
Relevance

●●● Strong

A recent precedent accepted guarding nullable server URLs before constructing requests or client
responses.

PR-#1376

ⓘ Recommendations generated based on similar findings in past PRs

Evidence
Profile resolution permits a null URL; only the command client validates usability. The session
client simply creates a client, and the first POST uses the nullable URL.

src/Capacitor.Cli.Core/Http/CapacitorHttpClient.cs[13-26]

## Issue description
A missing server URL is not checked before the import makes its first request, causing an exception instead of the established configuration hint.

## Fix Focus Areas
- src/Capacitor.Cli/Commands/MemoriesCommand.cs[87-89]

## Recommended Fix
Use `ForCommandAsync()` for this interactive command so the existing server-URL validation and credential hint run before requests, and avoid relying on a null-forgiving assertion for `ServerUrl`.

4. The PR has no actionable issue link ✗ Dismissed
Description
The description begins with AI-3858 — no GitHub issue exists for this one and never provides a
same-line GitHub closing keyword followed by an issue number. Reviewers therefore cannot find the
required linked GitHub issue alongside the Linear reference from the description itself.
Code

5. The merge subject lacks an issue link ✗ Dismissed
Description
The pull request title Add kcap memories import for Claude Code memory notes is used as the merge

6. Unreadable notes abort the whole import ✓ Resolved
Description
MemoriesCommand enumerates and reads every file before building the plan, with no handling for
filesystem errors. If a note becomes unreadable or disappears during the scan, an exception leaves
the command through generic crash reporting before the remaining notes can be planned or imported.
Code

src/Capacitor.Cli/Commands/MemoriesCommand.cs[R65-69]

7. The test bypasses required process setup 📘 Rule violation ☼ Reliability
Description
RunAsync obtains launch settings from KcapProcess.StartInfo but starts the child with
Process.Start instead of the KcapProcess wrapper. Every integration invocation of the real
command therefore bypasses the wrapper's centralized launch and lifecycle behavior.
Code

A save to org that the caller may not make directly lands as their own
