feat(sidebar): group the Agents list by state, ordered by longest wait, recent or name - #2869
Settings → Appearance gains Group agents by state (off by default, kept on this device like the sidebar filter). When on:
The Agents list moves above the workspaces.
Its unpinned rows split into Needs you (blocked), Working (BG included), Done (a finish not read yet) and Idle (ready, an already read finish, an unknown state, or a PC that is away). Empty groups are left out; each group has a quiet caps heading with its count.
Within a state orders each group: Longest wait (default; the oldest state_change_seq first, Sidebar: a Longest wait order for the Agents list #2015), Recent or Name. herdr's counters only compare within one PC, so Longest wait and Recent order each PC's rows (PCs in list order); Name orders across PCs.
Pinned agents stay first, as before. An agent and its helpers stay together, in the group of the one that needs the reader most (a blocked helper brings its agent into Needs you).
Also: an agent kind without a logo of its own now draws its initial in a disc tinted by its kind (one of the theme's --term-* colors, picked from the kind name). Agent logos → Mono keeps the disc quiet.
The shared Agents order setting (Workspaces / Activity) is unchanged and applies while grouping is off. Default UI is unchanged.
Design reference: group headings follow Slack's sidebar sections (caps heading, count trailing); the Longest wait order follows herdr's own agent view sort by state_change_seq ascending, as #2015 describes.
Before/after at 390 and 1280, dark and light, plus the Settings rows, were attached for review in the lane report (demo fixtures).

Focused: bun test src/lib/agentRoster.test.ts src/lib/settings.test.ts src/lib/i18n.test.ts src/conventions.test.ts scripts/changelog-fold.test.ts, bun run typecheck
New grouping tests were seen failing against a deliberately broken sort and family rule, then passing.
Manual: demo build at 390/1280, dark/light, grouped and default.
…ent and Name orders
Settings > Appearance > Group agents by state (off by default, kept on this
device) lists the agents above the workspaces in Needs you, Working, Done and
Idle groups. Within a state orders each group by Longest wait (the oldest
state change first, #2015), Recent or Name. Pinned agents stay on top, and an
agent and its helpers stay together in the group of the one that needs the
reader most. An agent kind without a logo draws its initial in a disc tinted
by its kind.

Summary by CodeRabbit
New Features
Added an optional, device-local setting to group agents above workspaces by state: Needs you, Working, Done, and Idle. Pinned agents remain at the top, and empty groups are hidden.
Choose how agents are ordered within each group: Longest wait, Recent, or Name.
Agents without a custom mark now display a kind-tinted initial; the Mono logo setting suppresses this mark.
The change adds device-local agent grouping by state, sort controls, sidebar group headings and counts, and kind-tinted fallback marks for agents without logos.
Changes: Agent state grouping

Summary
Grouping settings and persistence src/lib/settings.ts, src/lib/settings.test.ts, src/lib/settings.legacy-fixture.ts, src/components/SettingsDialog.tsx, src/lib/i18n/settings.*.ts
Adds device-local grouping and sorting settings. The defaults are disabled and wait; invalid values fall back to defaults. The Appearance page provides the toggle and conditional sort control.
Roster classification and sorting src/lib/agentRoster.ts, src/lib/agentRoster.test.ts
Classifies rows into state groups, sorts within groups by wait, recency, or name, and keeps helper families together in the group of their highest-ranked member.
Renders nonempty groups with localized headings and counts. Pinned rows remain separate. When grouping is enabled, the agent list appears above workspaces. Related translations and documentation are updated.
Fallback agent marks
Layer / File(s)
Summary
Kind-tinted fallback marks src/lib/agentMark.ts, src/components/AgentMark.tsx, src/components/AgentMark.css, DESIGN.md
Selects a syntax-color hue from the agent label and applies it to the fallback mark disc. Mono mode uses elevated background and border colors instead.
The opt-in grouping feature has bounded ordering and large-roster performance issues, while fallback marks have minor color-consistency and readability regressions. These warrant owner awareness and targeted fixes but do not establish a major workflow failure.

Explanation
The title "feat(sidebar): group the Agents list by state, ordered by longest wait, recent or name" matches the main change: a device-local setting that groups unpinned agent rows into Needs you, Working, Done, and Idle, with Longest wait, Recent, or Name ordering inside groups. It is a single, specific sentence. It is slightly long at 86 characters, but it stays clear and readable.
Full details: Description check
Explanation
The description follows the template. The What section states the problem and the resulting behavior, and it links the issue (#2015). The Validation section lists the commands run, the focused test files, the typecheck, and the manual checks. It does not list any skipped checks or state whether HTTP/WS contract tests apply, which the template asks for. These gaps are minor.
Full details: Linked Issues check
Explanation
#2015 requires Longest wait as a third value of the existing Agents order setting, with Workspaces still the default. The reviewed code adds a separate agentGroups setting and applies agentGroupSort: "wait" only when grouping is enabled. Therefore the requested order is not available through the existing Agents order setting. The required priority is also not preserved: groupAgentRows orders groups as blocked, working, done, idle, while #2015 requires blocked, unread Done, ready, working, and unknown.
Resolution
Add Longest wait to the existing agentOrder setting. Keep Workspaces as the default. Apply pinned-first ordering, then the #2015 status priority, then oldest state_change_seq within each PC with herdr order as the tie-breaker.

Explanation
The kind-tinted fallback discs in AgentMark.tsx and AgentMark.css have no connection to #2015, which covers Agents-list ordering. The PR also adds unrelated Name and Recent group sorting and a new grouping preference beyond the linked issue's requested existing setting.
Resolution
Remove changes that are not required to implement #2015, including the kind-tinted fallback-disc feature, or link those changes to a separate active issue with matching coding requirements.

Review round (omo + Codex Terra) on 9575a3b, and what changed:
MEDIUM, reproduced (omo + Codex): each state group was its own <ul>, so a row whose state changed (working -> blocked, or an unread Done read -> Idle) was drawn anew in another list: keyboard focus fell away and an open row menu closed. Fixed in d55f4e7: the grouped rows and their aria-hidden headings are one list, so React moves the row. d93129a adds a sidebar render test for it.
MEDIUM (Codex), confirmed by grep: dark themes do not set --term-red ... --term-cyan, so the fallback mark tint was invalid there. Fixed in d55f4e7: the tint uses the --syntax-* tokens that every theme sets in both modes (checked by screenshot in dark and light).
LOW, unreproduced (omo), left as is: a herdr-core snapshot carries no state_change_seq, so Longest wait and Recent fall back to the list order there. The existing Activity order has the same limit on main.

src/lib/agentRoster.ts:148 Minor · Performance & Scalability · Quick win
Pass the row index to familyRows instead of scanning for it.
groupAgentRows calls familyRows once for each row that opens a family. familyRows then calls nested.indexOf(start), which scans from the start of the array. For a large set of independent agents, every row opens a family, so the total scan cost grows with the square of the row count. The grouping memo in AgentSidebar.tsx recomputes whenever activity changes, so this cost recurs on each recomputation. At typical roster sizes the added time is small, so this is a minor performance issue.

Review comment at @src/lib/agentRoster.ts at line 148:
Update groupAgentRows and familyRows to pass the current row’s index into
familyRows instead of calling nested.indexOf(start) for each family. Use that
index to initialize the family member and begin the scan, preserving the
existing family grouping behavior.
Assert that the grouped row keeps its instance across the state change.
The test name says the row moves to its new group without being drawn again. Its assertions read only the group heading before each data-pane row, so a row that remounts inside the same list still passes. react-test-renderer has no DOM focus, so instance identity is the observable check. Capture the row before the update and assert that the same instance is returned after it.

Merge note: Group agents by state (device setting, off by default); closes #2015. Screenshots approved by the lead (owner delegated). omo CLEAR at this head, all review threads fixed or answered, required checks green (earlier cancellations were a runner self-update issue, not this PR).
## What
Since #2870, `src/lib/i18n/settings.{ko,ja,zh}.ts` are 401 lines, so
`src/lib/i18n.test.ts` "keeps each part file at 400 lines or fewer"
fails on main and on every PR's Fast checks.
## How
Move-only: the Settings > Phone & devices > Access rows move from
`settings.*.ts` into new `settings-access.*.ts` files (39 lines each;
`settings.*.ts` drop to 367). Each language's loader spreads both into
the same `settings` part (`settings: { ...SETTINGS_KO,
...SETTINGS_ACCESS_KO }`), so the part-placement rules and `PART_FILES`
are unchanged. No wording changes; CONTRIBUTING.md names the new files.
## Validation
- `bun test src/lib/i18n.test.ts`: 22 pass (on origin/main: 1 fail, the
400-line cap).
- Merged origin/main after #2869 (agent groups); no part file is over
the cap (`settings.*.ts` 371 lines, the rest lower), so no further split
was needed.
- `bun run check fast` at 7d66c66 (heavy runner): all green (workflow
syntax, generated files, typecheck, build, unit 11609 pass / 0 fail).
…s large messages (#2897)
Fixes#2773
## Problem
A session snapshot larger than 1 MiB never reached a phone or browser
over the Ovis relay. `VirtualSocket.send` counted the frame itself
against `OUTPUT_HARD_BYTES` and closed it with 4008, and the mux caps
one WebSocket message at 1 MiB (`LIMITS_V1.max_ws_message_bytes`, 1009).
So a large session closed and reconnected every time it was opened over
the relay. #2740 fixed direct connections only. The v1 limit cannot just
be raised, because WELCOME requires every v1 limit to match exactly. A
peer on the old value would then refuse every connection.
## Fix
- **Negotiated feature, v1 limits unchanged.** A phone offers the new
mux feature `large-ws-messages` in HELLO (`shared/relay-channel.ts`). A
PC that reads it (`server/relay/session.ts`) sends that phone WS
messages up to `MAX_LARGE_WS_MESSAGE_BYTES` (3 MiB, so the 4 MiB
outgoing queue still holds the 1 MiB a PC's core sends behind one). The
feature is never selected in WELCOME, because the PC may send WELCOME
before it reads HELLO. Any other phone keeps the 1 MiB cap, so old and
new apps, shells and servers still connect in every combination.
- **Receiving a large message (`shared/relay-mux-engine.ts`).** A
message over 1 MiB cannot wait for the 1 MiB window to credit it. So
when its START arrives, the receiver reserves its whole size against the
existing 12 MiB receive bound, before allocating anything. It credits
each fragment as it is copied in and releases the reservation when the
message is handed over. A message that does not fit closes its WS with
1009 and the session continues. Inbound payload stays within the
reservations, so the memory bound in `docs/relay-mux-limits.md` holds as
written.
- **Codec.** `decodeFrame` now accepts a START length up to 4 MiB. The
engine holds each message to what the peer negotiated before it decodes
(`oversizedMessage` uses `receiveMessageBytes`).
- **`VirtualSocket.send`.** The core already holds each client to
`OUTPUT_HARD_BYTES` and excuses larger frames while they drain
(`connections.ts`, #2740). The virtual socket's own check is now only a
last guard, like `backpressureLimit` on a native socket. A frame larger
than the phone accepts still closes as stalled (4008), as it did before.
- **PC-to-PC tunnel (`server/relay-pc.ts`).** It offers the feature too
(it opens its channel the same way a phone does), so its local socket's
budget now has room for one large message.
- Docs (`docs/relay-mux-limits.md`) and a changelog fragment.
## Validation
New tests. Each fails without the fix:
- `shared/relay-mux-engine.test.ts`:
- A 1.8 MB message reaches a peer that takes large messages, and the
reservation, inbound bytes and send buffer all return to zero. A 3 MiB
message followed by 1 MiB still queues, and a message over 3 MiB is
still refused with 1009.
- A peer that did not offer the feature keeps the 1 MiB cap.
- A large message that would exceed the 12 MiB reservation bound is
closed with 1009 while the session stays up.
- Removing the early credit, the reservation or its release each makes
one of these tests fail (checked by hand).
- `server/relay/session-ws.contract.test.ts`: a real `RelaySession` with
HELLO offering the feature delivers a frame over 1 MiB through
`VirtualSocket`, plus the frame sent behind it. Reverting either the
`VirtualSocket` guard or the session's `sendLargeMessages` makes it
fail. The existing overflow test now checks the close for a phone
without the feature.
- `shared/relay-mux.test.ts`: the codec's START bound moves to 3 MiB +
1.
- `bun test shared/relay-mux-engine.test.ts shared/relay-mux.test.ts
shared/relay-mux-throughput.test.ts`: 303 pass.
- `bun test server/relay src/lib/relay shared/relay-channel`: all pass.
`bun test server/relay-pc.test.ts server/relay-pc.contract.test.ts` plus
the mux and session tests: 327 pass.
- `bun run typecheck`: passed.
- `bun run check fast`: workflow syntax, generated types/themes,
typecheck and build passed. Unit tests: 1 fail (run on both heads). The
one failure (`src/lib/i18n.test.ts` > keeps each part file at 400 lines
or fewer) is already on origin/main 483fdb8: #2869 took
`src/lib/i18n/settings.{ja,ko,zh}.ts` to 404 lines. This PR does not
touch `src/`.
…s in the Agents list (#2906)
## What
The Agents list shows background agents apart from the sessions a person
drives.
- A pane a launcher tags with `herdr pane report-metadata <pane_id>
--source <id> --token role=background` (any case), and the helpers it
starts (`parent_pane_id`), stand after the other unpinned rows under a
**Background agents** heading. The part starts folded on every screen,
always shows its count, and its fold is kept on this device (as the
Agents fold is). Under the sidebar filter it opens, so a match is seen.
- The split is herdr's fact, not a guess: panes without the tag stay
where they are, so nothing changes for anyone who does not set it.
- A background agent that is **blocked** stays with the other rows until
it is answered, so a question is never folded away. Pinned rows keep the
pinned card.
- Group agents by state groups only the other rows; the background part
follows them. The parts are one list, so a row that changes part (it
gets blocked, or resumes) is moved with its focus and open menu.
- A helper's agent is looked up in the whole roster (pinned or
filtered-out rows too), and the background rows are nested anew.
- The server keeps `role=background` in snapshots even where a herdr
hide rule names it; the row still applies the rule and does not draw it.
- Where herdr's config names no `$name` rows (a row then draws every
token), the `role=background` tag is not drawn on the row: the heading
already says it. Rows that name `$role` still draw it.
- Docs: guide (how to tag a pane), DESIGN.md entry, changelog fragment.
Design reference: the Codex desktop app keeps background and subagent
work in a separate box at the bottom of its sidebar (openai/codex#19106,
as the issue cites). The heading uses the existing group-heading style
(#2869) with the Agents fold's caret.

- Manual: demo build at 390 and 1280, dark and light, folded and opened;
the blocked tagged pane stays in the main list; no page errors.
- Not run: `bun run check full`.

What
Settings → Appearance gains Group agents by state (off by default, kept on this device like the sidebar filter). When on:
state_change_seqfirst, Sidebar: a Longest wait order for the Agents list #2015), Recent or Name. herdr's counters only compare within one PC, so Longest wait and Recent order each PC's rows (PCs in list order); Name orders across PCs.Also: an agent kind without a logo of its own now draws its initial in a disc tinted by its kind (one of the theme's
--term-*colors, picked from the kind name). Agent logos → Mono keeps the disc quiet. The shared Agents order setting (Workspaces / Activity) is unchanged and applies while grouping is off. Default UI is unchanged.
Design reference: group headings follow Slack's sidebar sections (caps heading, count trailing); the Longest wait order follows herdr's own agent view sort by
state_change_seqascending, as #2015 describes.Closes #2015
