feat(sidebar): compact one-line rows and a quieter Agents list - #3276
A denser sidebar in the same places: the layout, icons, header and the Agents section at the bottom left stay as they are; only the rows get compact, after herdr-app's default list.
Workspaces
One line per row: 28px under a pointer (26px in the compact density); phones keep their touch-sized rows.
No branch line: a branch other than the default shows dim at the row's end, without its feat/-style prefix, and not when it only repeats the name.
Worktree workspaces drop herdr's worktree- prefix and short hash from their name (also where an agent row names its workspace).
A top-level row keeps one icon, its folder or project icon; a worktree row, which has none, keeps its agent mark.
New workspace is a lone +, named for screen readers and in its tooltip, held at the foot of the list while it scrolls.
Agents
No count on the head; with Group agents by state off (the default) no group headings either.
Settings → Agents order gets Waiting first, the new default: waiting agents come first, an agent together with the helpers drawn under it; the rest keep herdr's order. A saved Workspaces or Activity order is kept as it is. On the compact rows each waiting agent says how long it has waited (<1m, 9m, 2h), shown only for a wait this page saw begin (herdr reports no time of change), so a row already waiting when the page opens shows no time rather than a wrong one.
A row leads with what the agent is on: its own label, else a tab name the user gave, else the agent's title (a tab herdr only numbers never leads). A named tab that leads keeps the agent's own title after it, so two agents of one tab never read the same. The workspace is named once.
Under a pointer, the counts and marks (background tasks, plan, lock, muted, the waiting reason, progress) show on hover or focus; a phone keeps them. What the user turned on, the context ring and herdr plugin values, stays drawn.
Background agents fold into one +N background line.
States draw as before: working's dot, waiting's ?, an unread finish's dot.
Settings → Sidebar rows → Two lines keeps the previous look. Show usage (off by default) still draws the plan meters at the foot.
Design reference
herdr-app's default layout (defaults/layouts/main.json, the spaces and agents mods, Apache-2.0): one-line rows, the branch at the row's end, waiting agents first with their time, quiet rows with marks on hover. No code was copied.
Validation
bun run check fast on the pushed head (5aa1e96, origin/main merged in): green: typecheck, build, unit 12985 pass / 0 fail.
Full browser suite in the CI runner image (herdr-ci-runner:local, runner uid, bun run check run -- bun scripts/ci-browser-parallel.ts, 12 workers) at e65136f: 177/178 passed first time, terminal-bundled-mono passed on its retry.
After the review fixes (2cbdf73), the 43 CI scripts that touch the sidebar or the Agents list (grep of scripts/*-regression.ts/*-qa.ts for their selectors) again in the runner image: 41 passed, file-viewer (a popup wait) and ui-regression (palette scroll selection) passed on their retry; both flakes are outside the sidebar.
At the pushed head (5aa1e96): the 43 sidebar scripts plus settings-pages-demo-regression in the runner image: 42 passed first time, ui-regression passed on its retry, deep-link failed twice while the host was at load ~70 (a New workspace dialog close timing out). Run alone in the runner image with no retries: deep-link 3/3 and ui-regression 6/7 (4/4 in the last series), so both read as load flakes outside the sidebar; neither touches a changed selector.
New unit tests: src/components/Sidebar.compact.test.ts (worktree names, the branch at the row's end, the wait time); AgentSidebar.test.ts covers waiting rows first, a saved Workspaces order kept, a numbered tab never leading, two agents of one named tab reading apart, and the +N background line; sidebarOrder.test.ts the new default. sidebar-activity asserts the unread-finish dot stays.
Regressions updated to the compact behaviour (each fails on main's code): sidebar-branch-line, sidebar-activity, sidebar-heads, sidebar-declutter, pane-mute, agent-lock, omo-plan, ui-regression (worktree branch at the row's end).
Telemetry: the receiver's settings schema (shared/telemetry.ts) is unchanged; Waiting first is reported as workspace, the order it refines, until that schema learns the new value.
Reviews: a Codex adversarial review found no HIGH; its MEDIUMs were fixed in 2cbdf73 (names shortened only when they carry both herdr's prefix and its 4-digit hash, wait times read from every row, hover-hidden marks kept for screen readers and coarse pointers, the agent's own title kept in the tooltip).
Skipped: Windows/macOS jobs (no platform code touched).
Names: only a linked worktree herdr opened is shortened (worktree-<name>-<hash>); branches drop only kind-of-change prefixes (feat/, fix/, …).
Screenshots
Running UI_EVIDENCE_DIR=<dir> bun scripts/sidebar-branch-line-demo-regression.ts writes the compact rows at 1280 and 390, light and dark (branch-line-{desktop,phone}-{light,dark}.png); sidebar-heads and sidebar-activity write the Agents list the same way. The lane's 1280/390 light/dark captures from an isolated demo session are with the lead.
Sidebar workspace rows are more compact, with generated worktree names shortened and non-default branches shown as dimmed labels. New workspace appears as a plus icon in compact mode.
Waiting agents appear first and show how long they’ve been waiting. Background agents are summarized in a single count-based row.
Choose Settings → Sidebar rows → Two lines to retain the previous workspace layout.
Bug Fixes
Improved sidebar display and interaction checks across desktop and mobile layouts.
The sidebar now uses compact workspace rows and prioritizes waiting agent families, with wait durations shown for blocked agents. The two-line setting retains the previous workspace-row presentation. Regression checks and browser-test waits were updated to match these changes.
Workspace rows compact generated worktree names and omit main and master branch labels. Other branch labels appear as truncated tails. The rows use compact styling by default, while the two-line setting keeps a secondary branch label.
Compact mode puts families with blocked agents first and displays each blocked row’s wait duration. It adjusts row details, hides the total agent count, and summarizes background agents with a count label. Regression checks and translations cover these changes.
Compact New workspace row src/components/MachineSidebar.tsx, src/components/Machines.css, scripts/sidebar-declutter-demo-regression.ts
In compact mode, the headerless Host’s New workspace row shows a plus icon with an accessible label and title. It stays at the bottom of the scrolling list. The regression checks its visible text and accessible label.

Summary
Explicit indicator and badge waits scripts/agent-lock-demo-regression.ts, scripts/omo-plan-browser-regression.ts, scripts/pane-mute-demo-regression.ts
Lock and mute checks wait for indicators to attach to the DOM. The desktop plan-badge check hovers its row first; the phone path is unchanged.
Sidebar: name an agent row by its renamed herdr tab #2014: Compact agent rows use the pane label or tab name as the leading title, which partly addresses identifying agent rows. This change does not add the proposed title setting.

Merge Risk: Low · up to a209d
The compact sidebar has several bounded display issues: hidden lock and mute indicators, ambiguous shortened labels, understated wait times, and a dimmed New workspace icon. These warrant fixes or explicit follow-up, but the established impact does not block ordinary workspace use.

Assert that the hovered badge is not clipped.
If the compact clipping rule also applies on hover, Playwright’s visibility wait can pass because the badge still has a nonempty box. The text assertion also passes. Check the badge’s clipping or painted bounds after hover.

Test the plan badge on keyboard focus.
Move the pointer outside the row, focus .agent-select, and assert that the plan badge is not clipped. The current desktop check only hovers the row, so it can pass if focus no longer reveals the badge.

Review follow-ups for the compact sidebar (omo at a209dda / 5bdd506, Codex at the merge pass), and how each was resolved:
Fixed in this PR
A numbered tab ("Tab 2") replaced an agent's title on a one-line row: only a tab the user named leads now (unit test in AgentSidebar.test.ts, fails on the earlier code).
Two agents in one named tab read the same: the agent's own title follows the tab name (unit test).
Compact rows overrode a saved Agents order: Waiting first is now its own option and the default; a saved Workspaces or Activity order is kept (unit tests in AgentSidebar.test.ts, sidebarOrder.test.ts).
The unread-finish dot was hidden on compact rows: kept again (sidebar-activity asserts it).
A wait's time restarted at <1m after a reload or on another device: a time shows only for a wait this page saw begin, recorded in an effect, not during render (transition test in AgentSidebar.test.tsx, fails on the earlier code).
The wait timer always ran: it ticks only while a wait time is drawn.
Names were shortened too eagerly: only a name with both herdr's worktree- prefix and its 4-digit hash is shortened; a branch is hidden only when it repeats the name that way.
Hover-only marks are kept for screen readers (visually hidden, not removed) and stay visible on touch / coarse pointers.
The Agents order description now explains Waiting first (ko/ja/zh updated); the changelog says the default order changed.
Left as they are (LOW)
Telemetry reports Waiting first as workspace: the receiver's schema (shared/telemetry.ts) only changes with its deploy; add waiting there with that deploy.
The default branch is judged as main/master; a repository whose default is develop shows its branch on every row. The exact branch stays in the tooltip.
The sticky + row uses --bg-panel, the sidebar's own background token, so no band shows.
…ix that is no kind of change; lock and mute marks checked visible
