Change

Fixes #2550. Parts 1 and 2 of the issue were fixed by #2551. This PR fixes the two parts left open:

3. "Working…" goes about 1 s before Claude's answer. For Claude Code, the chat's activity is herdr's status, and herdr can rest before a conversation read holds the answer. src/components/ChatView.tsx: on a working → idle/done edge for a Claude transcript (no native activity), when the last turn shown did not end on its final answer, the chat keeps the turn at work until a read changes the page it shows, for up to 2 s (ANSWER_READ_WAIT_MS). The edge is seen in a layout effect, so no frame paints the turn as ended with no answer. An unchanged read (a 304, or the same signature) keeps the same page, so the hold lasts until the answer comes, as in the issue's live run (an unchanged read, then the answer 1 s later). The hold is display only, and the composer's Stop button still follows herdr's own status: holding Stop would send an interrupt to an agent at rest.

4. /clear in an empty Claude chat flashes "Conversation unavailable". Two changes:

  • server/conversation.ts (onNotStarted): a Claude session with no transcript file yet while herdr says working is now an empty conversation, not the terminal fallback. Claude writes its file with the first message (the existing comment at claudeTranscriptPath), so working with no file means no turn is in it yet. blocked, and every other agent at work on a first turn, keep the terminal fallback.
  • src/lib/greeting.ts (showsGreeting): a working status alone no longer hides the greeting of a chat read blank. The read decides: a turn begun from the terminal or another device ends the greeting once a read holds it (for other agents, the read during their first turn falls back to the terminal, which ends it too). A send from this browser still ends it at once. blocked still hides it. ChatView draws no pending Working head under the greeting.

Reference app: the Codex app keeps a turn working until its answer is in, and never shows an empty conversation as broken. The DESIGN.md work block entry describes the hold.

Trade-off: a Claude turn stopped from the terminal, with nothing written after the rest, keeps "Working…" for up to 2 s after herdr rests. The issue proposes the same cap.

Validation

  • Reproduced on main (9390fa1) in the demo (headless Chromium, every painted frame recorded): part 3, "Working…" went at 597 ms and the answer drew at 1622 ms with nothing in between. Part 4, a 400 ms working status over an empty Claude chat removed the greeting and showed a Working head, then the greeting came back.
  • Red on main, green with this PR:
    • bun run check run bun test --timeout 15000 ./server/claude-session.contract.test.ts (isolated herdr session): the new test "answers a session not written yet as empty while Herdr says working" fails on main (source: "scrollback"). With this PR, 18 pass.
    • bun scripts/chat-working-line-demo-regression.ts: 3 new checks. With main's ChatView it fails at "the turn stays at work until its answer is drawn". With main's greeting.ts it fails at "the greeting stays through a /clear's working status". With this PR all 7 checks pass.
    • bun test src/lib/greeting.test.ts: 38 pass (the working assertion changed on purpose: a blank chat stays greeted while working, and a read with a turn ends it).
  • bun run check fast: green (unit: 11046 pass, 0 fail, 43 skip; typecheck, build, generated types/themes, workflow syntax ok).
  • Not run: bun run check full, native Windows/Mac checks (no platform-specific code).

…he greeting through /clear

herdr can rest before a read holds a Claude turn's answer: the chat now keeps the turn at work until a read changes the page, for up to 2 s. A /clear in an empty Claude chat reports working for a moment: the server answers the unwritten session as empty instead of the terminal fallback, and a working status alone no longer hides the greeting.

    • Claude turns now remain marked as working briefly after the agent becomes idle, until the answer appears or the conversation updates.
    • Empty chats retain their greeting during brief working-status changes, without showing a Working indicator or an unavailable-conversation message.

Claude chat handling now keeps greetings visible during brief working states in blank chats and holds an unanswered turn’s working status while a transcript read catches up, for up to two seconds. Regression scripts cover delayed answers, turns without answers, and /clear in an empty chat.

When a Claude session has no transcript and Herdr reports working, the server returns an empty transcript; blocked still uses empty scrollback. A working status alone no longer hides the greeting. The activity indicator is suppressed for a greeted blank chat. Regression coverage checks the empty-chat /clear case and greeting behavior.
Wait for Claude transcript answers

After Claude changes from working to idle or done, the displayed status can remain working while a transcript read catches up, for up to two seconds. Regression scenarios cover a delayed answer and a turn that ends without an answer. The design document describes an 800 ms delay for a pending work-block head.

Full details: Linked Issues check

Explanation

Directly linked issue #2550 has four parts. Parts 1 and 2 are not changed by this PR. Parts 3 and 4 are changed.

Parts 1 and 2 (present at base): The diff does not touch src/lib/workBlocks.ts. At head, isLiveWorkTurn returns false for status working when endedOnAnswer(turn) is true. The activity line keeps the loaded gate (connected && loaded && !ended ... in ChatView.tsx). The 800 ms ANSWER_STATUS_LAG_MS constant is also in base. Not every part-2 path was traced.

Part 3, Working… timing: Met. ChatView.tsx adds a useLayoutEffect edge check on working to idle/done for claude-transcript chats with no native activity, when the last shown turn has no final answer. It sets answerWait. awaitingAnswer keeps the shown status at working until the page changes to a non-unanswered page or ANSWER_READ_WAIT_MS (2000) passes. The timer restarts on qualifying reads. The layout effect runs before paint.

Part 3, Stop button: Not met. #2550 Proposed fix says to keep 'Working…' and the Stop button. This PR does not change src/components/Composer.tsx. Stop still follows herdr's status. The PR gives a reason: holding Stop would send an interrupt to an agent at rest. The issue does not address that concern, so the two requirements conflict.

Part 4, /clear greeting: Met on the evidence read. server/conversation.ts onNotStarted returns the empty unwritten conversation for a Claude session with status working and no transcript. blocked still throws. greeting.ts showsGreeting now allows working and still excludes blocked. ChatView.tsx hides the pending Working head under a greeted blank chat (!(greeted && blank)). Tests were added or updated. greeting.ts was assessed from the diff summary, not read directly.

Unresolved: whether the issue owner accepts display-only holding for Part 3.

Resolution

Choose one path before this PR is judged complete for #2550 Part 3. (a) Hold the Stop control in Composer.tsx for the same window as the Working… hold, and state how an interrupt is avoided when herdr reports the agent at rest. (b) Obtain the issue owner's decision that Stop follows herdr status, and update #2550's Part 3 requirement to match. Then re-assess.

…nswered turn

Review follow-up: a read that adds only more of the turn's work (a tool row, no answer) no longer ends the wait, and it starts the 2 s wait again. The /clear demo check now starts from a resting pane and times its working status from when it shows.

Review round 1 (head ce29b96): omo CLEAR. Codex (Terra 6.1, xhigh) found no HIGH and raised:

  • MEDIUM, fixed in 8a3d483: the answer wait ended on any read that changed the page, also one that brought only more of the unanswered turn (a tool row). Now such a read keeps the wait and starts it again (2 s with no news). The demo regression gained that step. It fails on ce29b96 ("the turn stays at work until its answer is drawn") and passes now, 3 of 3 runs.
  • LOW, fixed: the /clear demo check now waits for the pane to rest first and times the injected working status from the frame that shows it.
  • MEDIUM, not reproduced, left as is: a read that lands after the rest edge (slow first read, or a new turn read after herdr rests) does not start the wait. Covering it needs the edge time carried across reads. The issue's live case had the rows already drawn.
  • MEDIUM, not reproduced, left as is: a first Claude turn begun from the terminal could show the greeting until a read holds it. Claude writes its transcript with the first message, and the status edge starts a read at once, so this lasts one read. This is the trade-off in the description.

bun run check fast green at 8a3d483 (unit 11046 pass, 0 fail; typecheck, build ok). CodeRabbit: not waited on.

Review round 2 (head 8a3d483): omo CLEAR. Codex (Terra 6.1, xhigh) found no HIGH. Its findings, none reproduced, left as is because that was the last fix round:

  • MEDIUM: the answer wait has no absolute cap. Each changed page that still ends in an unanswered assistant turn starts the 2 s wait again, so changes that keep coming less than 2 s apart while herdr rests (Codex's example: background-task rows inserted before that turn) would keep "Working…" up. Not reproduced. A follow-up could cap the restarts (e.g. 5 s from the rest edge).
  • MEDIUM: the demo step does not force the answer to land after the first 2 s and before the restarted wait ends, so it shows that a read with only more work keeps the wait, not the restart itself. It fails on ce29b96 and passed 3 of 3 runs at 8a3d483.
  • LOW: if the working status never shows in the /clear check, its in-page frame loop does not settle, and the runner's script timeout reports it instead.

CodeRabbit was rate-limited on this PR, so no CodeRabbit review ran. The merge pass can rely on omo, Codex, CI and the checks above.

A working status alone no longer hides the greeting, so the demo's new agent is greeted while it still works. The checks after it assume an agent at rest (the chat's own empty line, a send): wait for it.

Keep a late-read unanswered turn at work after herdr rests.

When herdr goes idle or done before a read adds an unanswered Claude turn, no answer wait starts. The new turn then renders as finished until its answer is read. The hold should also cover a turn that first appears after the rest edge.

…hat follow fix (#61)

## What

Four interface changes and a chat scroll fix, in one PR because CI here is long.

- Browse and Changes can stay beside the pane, as a right sidebar, instead of a popup. A new "File browser" setting under Settings > Chat > File viewer sets it, separately from where individual files open. The docked browser spans the full window height, resizes by dragging its left edge (width kept per device), and its Close replaces the Files and More buttons above it. Narrow windows still use the popup.
- The Chat/Terminal switch moves out of the header into the More menu as a switch. The shortcut and per-pane choice are unchanged.
- The chat keeps following the latest message when a turn starts. When a turn began, the footer's Working line was replaced by the turn's own head, which shortened the page by about 14 to 34px with no input. The scroll handler read that as the reader scrolling away and turned follow off, so streamed text stopped scrolling and the jump arrow appeared.
- Three upstream chat fixes are picked in: devswha#2729 (no Working head under an answer while the status lags), devswha#2735 (keep a wheel-up made while a long chat first lands) and devswha#2742 (keep a Claude turn working until its answer is read).

The file sidebar follows VS Code's Source Control sidebar and Zed's Git panel, where the list stays visible while a file or diff is open. The Terminal switch is built like the Alerts item already in More. Both are written up in DESIGN.md.

## Worth a close look

- `src/components/ChatView.tsx`: the follow fix stamps the footer shrink when React commits it, and counts an upward scroll within 150ms of that stamp with no wheel, touch or key input as layout, not the reader. Everything else about telling a reader's scroll from a layout move is unchanged.
- `src/components/FilesDialog.css`: the docked browser uses a negative top margin to reach through the app header. The header's right edge is held back by the same width, so nothing draws behind it.
- The `.row-menu-switch-track` rename in `RowMenu` exists because the first version of the Terminal switch reused `.row-menu-toggle`, the class of the sidebar's three-dot buttons, and boxed them. Scripts that clicked the old class are updated.
- The long-chat reload test `chat-virtual-browser-qa` fails the same way on clean `main`, so it is not caused here.

## Verified

- `bun run check fast` passes on the final commit.
- Browser regressions for the file viewer and the header switch pass, including the full-height browser at several widths and the docked list filling its height.
- The follow fix is checked against a recorded trace from the affected browser: with the fix, follow never dropped, no jump arrow, streaming followed. I could not reproduce the original in a synthetic page, so there is no test that fails without the fix.
- Deployed to the VPS preview and used by hand.
- Not run: full CI and the native Windows install check, skipped on purpose because of their length.

## Notes

- The Working line staying visible while words stream, and lingering at the end of a turn on a phone, is not fixed here. On desktop the line cleared 146ms after the last word. The next PR merges upstream and takes its fixes first.
- The remote screen audio and fullscreen-only key capture changes live in the orchestrator repo, not here.
