Change

Closes #2044.

After an unclean Windows shutdown, machines.json came back its old length in NUL bytes.
The MachineManager constructor parsed it with a bare JSON.parse, so the server exited at startup, and the supervisor took that for a bad release and fell back to the source checkout, which failed on the same file.

  • Durable writes: machines.json and herdr-profile-state.json are now written with writePrivateState (exclusive temporary file, fsync, rename), since the PC registrations and herdr machine approvals cannot be recomputed.
  • No write when nothing changed: every remote refresh called saveSoon(), so with a remote PC connected the file was rewritten on the 5 s poll and after pane events, almost always with the same snapshot in a new object. persist() and HerdrProfileState.flush() now skip the write when the serialized document equals the one this process last wrote, so the fsync is paid only for a real change (and once after each start).
  • An unreadable file no longer blocks startup: a file that is not JSON is moved aside at startup, bytes untouched and 0600, to <name>.corrupt-<ISO time> (setAsideDamaged in server/state-document.ts, read through the existing readStateDocument), the reason is logged, and the app starts without the PCs it held. Each copy keeps its own name, unlike preferences' single .bad copy, so a second crash cannot replace the first. If the file cannot be moved, startup still stops, with an error that says why.
  • JSON of the wrong shape still refuses to start, as before ("Invalid machines.json; registrations were preserved"): it may be a newer format, and nothing should replace it.
  • Settings: GET /api/machines/settings gains an optional, read-only set_aside: string[] with the names of the files moved at this start (a PATCH ignores it), and Settings > Remote PCs shows one hint line naming them, so the user knows to add the missing PCs again. This is the only HTTP contract change.

Not changed:

  • The supervisor's fallback (server/supervisor.ts, "Saved release failed; starting the source checkout."). It only sees a child that exited or failed its health check; telling a state failure from a release failure would need a new exit-code contract between supervisor and child, which an older supervisor or checkout would not know. The fixes above remove the trigger in machines.json can be left as NUL bytes after a crash, which blocks startup and rolls back managed updates #2044.
  • No .bak recovery copy, and the snapshot cache stays in machines.json. With durable writes and no rewrite on unchanged refreshes, the window the issue describes is closed; I kept the change small.
  • machine-settings.json keeps its plain write: it is a rarely changed preference.

The changelog fragment is changelog.d/machines-state-crash-recovery.md.

Validation

  • Repro before and after, a server started from this checkout on a temporary OVIS_STATE_DIR whose machines.json is 353 zero bytes (isolated from herdr, plugin folders and telemetry):
    • on main (20062908): the server exits with code 1, SyntaxError: JSON Parse error: Unrecognized token ' ' at new MachineManager (server/machines.ts:243:35), and the file stays as it was;
    • on this branch: the server starts, machines.json.corrupt-<time> holds the same 353 NUL bytes, the log names it, GET /api/machines/settings answers {"auto_update_bridges":true,"set_aside":["machines.json.corrupt-..."]} and /api/machines answers.
  • New tests:
    • server/state-document.test.ts: the set-aside name, bytes kept, earlier copies kept, a failed move throws naming the file and the reason.
    • server/machines.test.ts: a 353-NUL machines.json and an unreadable herdr-profile-state.json are set aside and reported in the settings, the manager starts, and the next save writes a readable file; JSON that is not a list still refuses to start and is left in place.
    • server/machines-refresh.test.ts: through the real refresh path against a fake bridge (refresh, saveSoon, persist), four refreshes where two bring the same panes make two durable writes, not four.
    • server/herdr-profile-state.test.ts: the same set-aside and skip-unchanged behaviour for the approvals file.
    • server/api.contract.test.ts: GET and PATCH /api/machines/settings on a server started on a NUL machines.json. I ran its body outside the contract file, without herdr, and it passes; in the file it needs the Integration lane's isolated herdr, which I did not have.
  • bun run check fast on Linux (oven/bun:1.4.2 container): workflow syntax, generated types and themes, typecheck and build pass, and the touched suites (state-document, herdr-profile-state, machines, machines-refresh, private-state, herdr-profile-sync, scripts/conventions, i18n) pass. The remaining unit failures there are the container's own (no herdr, missing executables) in server/codex-processes, scripts/self-hosted-runner and scripts/ci-runner-route, and fail the same way on unchanged main in that container.
  • Settings hint checked in Chrome on desktop against the fixed server; not checked on a phone.
  • src/lib/i18n.test.ts passes with the new string in ko, ja and zh.

After an unclean Windows shutdown, machines.json came back its old length in NUL bytes. The
MachineManager constructor parsed it with a bare JSON.parse, so the server exited at startup;
the supervisor then took that for a bad release and fell back to the source checkout, which
failed on the same file (devswha#2044).

- machines.json and herdr-profile-state.json are written with writePrivateState (exclusive
temporary file, fsync, rename), since the registrations and approvals cannot be recomputed.
- A write happens only when the serialized document differs from the one last read or written:
every remote refresh saved soon, mostly with the same snapshot in a new object, so the files
were rewritten on the 5 s poll and after pane events.
- A file that is not JSON is moved aside at startup, bytes untouched, to
<name>.corrupt-<ISO time> (state-document.ts setAsideDamaged), and the app starts without it.
Each copy keeps its own name, unlike preferences' single .bad copy, so a second crash cannot
replace the first. JSON of the wrong shape still refuses to start, as before.
- GET /api/machines/settings reports the moved files as set_aside (optional, read only), and
Settings > Remote PCs says what happened and names them.

The supervisor is unchanged: it only sees a child that exited or failed its health check, and
telling a state failure from a release failure would need a new exit-code contract between them.
…of seeding the check

The skip-unchanged check in persist() and HerdrProfileState.flush() now compares with what
this process last wrote, not with what it read at startup. Seeding it from the read only spared
one write per start (now a durable one), and needed the stored()/document() helpers and two
tests of its own; the write every refresh made is still skipped.
A server started on a machines.json of 353 NULs names the file it set aside, and a PATCH leaves that list as it was. It runs in the contract file with the other endpoint tests, on the lane's isolated herdr.

📝 Summary

Summary by CodeRabbit

  • Bug Fixes
    • If saved PC data is damaged and unreadable at startup, the app sets the file aside and starts without the affected PCs. Settings lists the saved file; add any missing PCs again.
    • Damaged approval data is set aside, and the app starts with no saved approvals.
    • Saved PC and approval data is written only when it changes, with safeguards to help keep files readable after a crash. Valid saved PC data continues to load normally.

The server moves malformed saved machine-state files aside and starts without the affected state. It writes saved PC registrations and herdr approval state only when serialized data changes. Settings reports moved filenames and guidance for re-adding missing PCs.

Changes: Machine state recovery

Layer / File(s) Summary
Damaged document handling
server/state-document.ts, server/state-document.test.ts, server/private-state.ts
setAsideDamaged preserves damaged documents under unique timestamped filenames, synchronizes saved copies and directory changes, and reports failures. Tests cover copy fallback, collision handling, and failure cases.
State loading and persistence
server/machines.ts, server/herdr-profile-state.ts, server/machines.test.ts, server/herdr-profile-state.test.ts, server/machines-refresh.test.ts
Startup moves malformed machine and approval state aside while retaining validation for valid JSON with an invalid shape. Both state stores use writePrivateState and check saved content before writing. Tests cover recovery and persistence behavior.
Settings reporting
shared/machines.ts, server/api.contract.test.ts, src/components/SettingsDialog.tsx, src/lib/i18n/settings.*.ts, changelog.d/machines-state-crash-recovery.md
MachineSettings includes read-only names of moved files. The Settings page displays the filenames and re-add guidance. Contract tests, translations, and the changelog cover the behavior.

Explanation

[#2044] Coding requirements are met at the reviewed head (2496fc7).

  1. Durable writes: herdr-profile-state.ts flush() writes through writePrivateState. The PR summary and PR description state that machines.ts persist() also uses writePrivateState. The persist() body was truncated in this review, so that part relies on the supplied summary.
  2. Skip unchanged writes: flush() skips the write when the serialized document equals this.written and holdsDocument(this.path, text) is true. This handles a file deleted or replaced on disk. machines.ts uses the same approach per the summary.
  3. Unreadable file does not block startup: the MachineManager constructor calls readStateDocument(statePath). On malformed, it calls setAsideDamaged(statePath), logs the reason, and continues with no saved PCs. HerdrProfileState does the same for herdr-profile-state.json. readStateDocument catches the parse error that JSON.parse previously left uncaught.
  4. Bytes preserved and named copy: setAsideDamaged in state-document.ts chmods the file to 0600, keeps it through a hard link (or exclusive copy), fsyncs the copy, and removes the original only after the copy is durable. The name is &lt;path&gt;.corrupt-&lt;ISO time&gt;, with a numeric suffix on collision.
  5. Failure to move stops startup: a failed move throws an error that names the file and the reason.
  6. Settings surfacing: MachineSettings.set_aside is reported by settings() and shown by the Settings hint (per the PR summary and the previous review). The SettingsDialog and API route bodies were not re-read in this review.
  7. Preservation of registrations: the PR does not re-link ssh/ keys to a later re-added PC. The issue's suggested option, which starts without PCs, is implemented. The issue does not require key re-linking.

The issue's supervisor change and .bak recovery are presented as options ('consider', 'or'), not as requirements. The PR explains why it does not take them. Tests are described in the PR for each behavior. The test files were not run in this review.

Changes since the previous review (ee61905 to 2496fc7) add the holdsDocument check, the keep-before-remove flush, and collision-safe copy names. The code at head supports these. The previous PASS conclusion still holds. The incremental text diff was unavailable, so these changes were checked from the head file contents only.

Full details: Out of Scope Changes check

Explanation

[#2044] The changed areas all support crash recovery of machines.json and herdr-profile-state.json, or the user notice for it:

  • state-document.ts: setAsideDamaged, holdsDocument, and writeStateDocument implement the set-aside and skip-unchanged behavior.
  • private-state.ts: syncDirectory is exported so state-document.ts can use it. The behavior is unchanged.
  • machines.ts and herdr-profile-state.ts: startup reads through readStateDocument and persists through writePrivateState with the skip check.
  • shared/machines.ts, api.contract.test.ts, and SettingsDialog.tsx: the optional read-only set_aside field and the Settings hint.
  • i18n files (ja, ko, zh): translations of the hint string.
  • changelog.d/machines-state-crash-recovery.md: the changelog fragment.
  • Test files: each covers one of the new behaviors.

The PR does not change the supervisor fallback, add a .bak copy, split the snapshot cache, or change the machine-settings.json write. The PR description gives reasons for each of these. No unrelated change was found in the files reviewed. The whole-PR text diff was not read because the diff was unavailable, so this verdict relies on the file contents and the PR summary.

⚠️ Unverified finding
Verification ran but could not confirm this finding. It is shown for review, not as a verified issue.

Do not replace an earlier damaged copy.

If two damaged files receive the same millisecond timestamp, setAsideDamaged selects the same destination. On POSIX, renameSync replaces the first copy, permanently losing bytes that this recovery path promises to preserve. Choose a destination with no-replace semantics, and test two moves with the same now value. (bun.sh)

Merging at 2496fc7. This changes an HTTP contract (optional, read-only set_aside on GET /api/machines/settings), so here is every review finding and how it was resolved. Reviewers: omo-native-code-reviewer and Codex (external-PR strict review), four rounds; the maintainer approved the scope as a fix.

Round Finding Resolution
1 (ee61905) MEDIUM: the write-skip compared only with the last document this process wrote, so a state file deleted or replaced on disk while the server ran was not written again until something changed 5632d0e, then 5fbf624: a write is skipped only when the file on disk still parses to exactly the document to write
1 MEDIUM: two set-asides at the same millisecond replaced the first copy (renameSync) 5632d0e: hard link to a new name (-1, -2, ... on a collision), exclusive copy where hard links are unsupported, then unlink
2 (5632d0e) MEDIUM: a same-size rewrite could keep every metadata field compared 5fbf624: compare the parsed document instead of metadata
2 LOW: a failed chmod after the fallback copy left two names; cleanup errors could hide the original 5fbf624, 086343d
3 (086343d) MEDIUM: the fallback copy was not flushed before the original was unlinked 2496fc7: fsync the kept copy, sync the directory, unlink, sync again; the copy is dropped if it cannot be flushed
3 MEDIUM: the set-aside failure paths had no tests 2496fc7: three tests (flush before unlink, a copy that cannot be made private is removed, the original error survives a failed cleanup)
CodeRabbit Major: stop before unlinking when directory fsync fails Declined in the thread: directory sync is best effort for every state write in this app, and stopping there would keep the app from starting on those file systems, which is #2044 itself

Round 4 (2496fc7): both reviewers PASS, no findings. bun run check fast passed (7482 / 0); required checks are green.

Thank you, @mattmarcin.

## Release 0.4.19

The release PR, made by the steps in
[docs/development.md#releasing](docs/development.md#releasing), on main
9d76cca (#2078):

- **Version:** `version` is 0.4.19 in `package.json` and
`herdr-plugin.toml`.
- **Changelog:** `bun scripts/changelog-fold.ts 0.4.19` moved the
`changelog.d` fragments of 54 PRs into CHANGELOG.md, with PR links, and
deleted them.
- Outside contributors are credited: #1955 @YuuuXie, #1957 @Noobear,
#1984 @bonecool999, #2003 @philipprass-prog, #2016 @kyop21, #2024

@mattmarcin, #2052 @jpcarranza94, #2057 @kyop21, #2061 @YuuuXie.
- **Release summaries:** `release-summaries.json` has the 0.4.19 entry
in en, ko, ja and zh, with the same lists in each: 5 new, 5 improved, 5
fixed. Every English line is at most 70 characters.
- **Remote bundle:** `REMOTE_BUNDLE_VERSION` goes from 37 to 38 in
`shared/machines.ts`, because the remote bundle's inputs changed since
`remote-v37`. Once this merges, `remote-v38` is pushed on the merge
commit, and the Remote PC bundles workflow has to finish before the
Release run.

`bun scripts/release-guards.ts` reports: "Release 0.4.19: remote bundle,
telemetry Worker and release metadata are in order." No telemetry Worker
deploy is needed. `bun run check fast` passes locally.

**Not checked on a real Windows PC:** #1989 (Git for Windows' OpenSSH
for remote PCs) and #2016 (Antigravity chat on Windows through the
Restart Manager) ship without their real-device Windows checks, because
the maintainer's Windows test PC is off. The owner accepted releasing
without them. Both will be checked on the real PC when it is back.

The owner approved this release.

## Change

Closes #2053.

Follow-ups from #2045 (`machines.json` crash recovery). Of the issue's
eight LOW notes, four still applied and are small; they are fixed here.
The other four are explained below.

- **Settings hint by file** (`src/components/SettingsDialog.tsx`): a
set-aside `machines.json` copy keeps "add any missing PC again". A
set-aside `herdr-profile-state.json` copy now says "choose Connect on
those PCs again", because those PCs come from herdr and only their
permission to connect was lost (the "Saved in herdr" card's
**Connect**). When both files were set aside, both lines show, each
naming its own copies. The new string is translated in ko, ja and zh.
- **Docs** (`docs/remote-pcs.md`): a paragraph on the durable writes,
the `<name>.corrupt-<time>` copies (bytes untouched, 0600, never
replacing an earlier one), the hint shown until the next restart, and
JSON of the wrong shape still stopping the start.
- **`server/machines-refresh.test.ts`**: the saving test no longer polls
the private `saveTimer` for up to 5 s while the real 1 s timer runs. It
records the callback of each `setTimeout` and runs the callback of the
exact timer `saveSoon` armed, so the real refresh → `saveSoon` → timer
callback → `persist()` path still runs, with no wait (about 4 s → 30
ms).
- **`server/state-document.test.ts`**: a new test checks that a copy
whose fsync fails is removed and the original is left. The ordering test
now asserts that the file it fsynced was the `.corrupt` copy (descriptor
→ path through an `openSync` spy), not merely that some fsync came
first.

Left, with reasons:

- **The hint is gone after the next restart while PCs are still
missing.** Keeping it would need state that outlives the start (or a
scan for `.corrupt-*` copies) and a way to dismiss it; that is a product
decision, not a small fix. The copies stay on disk and the docs now
describe them.
- **An unchanged save no longer resets a hand-widened mode to 0600.**
The first save after each start still writes (this process has written
nothing yet), and `writePrivateState` narrows the mode then. Only a
widening made by hand during a run waits for the next change or restart.
- **A set-aside approvals file loses pending key removals.** The bytes
are unreadable, so there is nothing to recover; it is the same as the
file missing, which is what the store already handles.
- **Credit @mattmarcin at the release fold.** Already done in 0.4.19
(`CHANGELOG.md`, `#2045 by @mattmarcin`).

No HTTP/WS contract, server code or remote bundle change.

## Validation

- `bun test server/machines-refresh.test.ts -t "saving a remote PC"`:
4043 ms on main → 27 ms here, and 10/10 with `--rerun-each 10`; whole
file 41/41. Mutants in `server/machines.ts`, each failing the test: the
timer callback not calling `persist()` (0 writes), `persist()` always
writing (3 writes instead of 1), `publish` not calling `saveSoon()`.
- `bun test server/state-document.test.ts`: 8/8. Removing `dropCopy`
after a failed flush fails the new test; flushing the original instead
of the copy fails the ordering test.
- Browser: I built this branch and started a server on an isolated
`OVIS_STATE_DIR` holding a 353-NUL `herdr-profile-state.json`, with no
herdr, no telemetry and loopback only, then opened `/?settings=remote`
in headless Chrome at 1440 and 390 px. Only the new line shows: "The
permission to connect to the PCs saved in herdr was damaged … set aside
as herdr-profile-state.json.corrupt-…; choose Connect on those PCs
again." The add-again line does not show. `GET /api/machines/settings`
answered `set_aside: ["herdr-profile-state.json.corrupt-…"]`.
- `src/lib/i18n.test.ts` and `scripts/conventions.test.ts` pass.
- `bun run check fast`: green on 4e0c8ee (workflow syntax, generated
types and themes, typecheck, build, unit tests).
- Reviews: Codex Sol 6.1 Fast xhigh PASS. omo-native-code-reviewer found
a HIGH typecheck error in the new spy (fixed) and a LOW, that no test
ran the timer callback itself (fixed by the callback-recording change
above). Its re-review: PASS, no new findings. The open LOW is the
missing UI test for the hint split; the browser check above covers it.
