Cloud workspace creation hung forever in production. This fixes the cause and removes the design that produced it.

What was wrong

create configured the sandbox from outside, at request time: clone the repo, run host-service once to create the schema, seed two rows with raw SQL, start host-service — inferring each step's completion by grepping a log file. Measured on the sandbox from the failed production attempt:

step actual work what the code waited waste
clone — full history, 282 MiB ~40s
migrate 1.5s timeout 25 node host-service.js 23.5s
start host-service 1.5s sleep 8 6.5s

timeout 25 wrapped a server that never exits, so it burned all 25s every time. host-service is listening in 1546 ms — measured inside a sandbox.

The API's tRPC route is capped at maxDuration = 60, so production killed the function mid-bootstrap. The row stayed provisioning, the UI polled a state that would never change, and the sandbox leaked (teardown only runs when create throws; a killed function doesn't). It never showed up locally because next dev has no function timeout.

What it does now

The expensive parts moved to image build time:

  • Repo baked in (--filter=blob:none), so a workspace does a one-ref --depth 1 fetch onto a warm object store. Verified: a fresh sandbox came up on main at a commit newer than the baked one.
  • host.db ships pre-migrated. SQLite leaves the schema in the WAL until something checkpoints it, and a signalled process doesn't — the first attempt shipped an empty 4 KiB file, so the build checkpoints explicitly and asserts the size.
  • host-service seeds its own rows from its environment (runSandboxSelfSeed), through its own schema instead of raw SQL executed from the API. This also retires the "seeded rows are raw SQL against a schema it shares no types with" entry in the mismatches doc.

Provisioning is one create call plus one fire-and-forget process.exec. No log greps, no sleeps, nothing awaited.

Measured

before after
our bootstrap work ~78s ~4s
create → serving, end to end killed at 60s ~5s

Benchmarked outside this code path to place the cost correctly, two runs per image:

image run 0 run 1
blaxel/base-image:latest 0.3s 0.2s
sup-min 9.4s 0.3s
superset-hostsvc (repo baked in) 0.4s 0.2s

Sandbox creation is sub-second once the image is warm, and the baked repo costs nothing there. The only cold-start is a one-time image pull of ~10s paid by the first workspace after each image rebuild — per image version, not per sandbox.

Three platform constraints found by running it

All recorded in docs/cloud-sandbox-mismatches.md:

  • The image's ENTRYPOINT belongs to Blaxel. The SDK appends ENTRYPOINT ["/usr/local/bin/sandbox-api"] only when the image declares none, and that binary serves /process, /fs and the preview routes. Declaring our own to auto-start host-service left a sandbox that returned 502 to every exec — and you cannot debug a sandbox whose exec is the broken thing.
  • The platform injects PORT, beating the image's ENV. host-service tried to bind 80 (reserved, with 443 and 8080) and exited EADDRINUSE.
  • There is no HTTP /health. Readiness is the health.check tRPC procedure; a probe on /health 404s and looks exactly like a sandbox that never started.

Verification

Full suite 16/16 packages 0 fail, typecheck 38/38, lint clean. End-to-end exercised against a real sandbox through the preview URL with a token: health.check returns {"status":"ok"}, and the sandbox's own tables show the self-seed worked — workspaces = one type='main' row on the requested branch, projects = one row at /workspace.

The canonical superset-hostsvc image has been rebuilt with this definition, so it is live for the next workspace created.

Follow-ups this doesn't do

  • Repos that can't be baked — anyone's but ours — still need a cold clone. A per-project snapshot or volume (Blaxel exposes /volumes and per-sandbox /snapshots) is how that case gets the same warm start.
  • create still runs inside the request. It now fits comfortably, but provisioning belongs in a job.
  • The host-service version handshake remains the top open item: more of a sandbox's behaviour is now frozen at image build, which makes stranding worse, not better.

Summary by cubic

Bakes a blobless repo and a pre-migrated host.db into the sandbox image, then starts host-service via /app/start.sh so the sandbox self-seeds its project and workspace on boot. Replaces request-time bootstrap (clone + raw SQL seed + fixed sleeps) with one provision plus a fire-and-forget start; creation drops from ~78s to ~4s and avoids function timeouts.

  • packages/host-service: reads SUPERSET_SANDBOX_* and inserts project/workspace at startup (runSandboxSelfSeed).
  • packages/trpc: delete bootstrapSandbox; provisionSandbox({ workspaceEnv }) passes env and starts /app/start.sh via @blaxel/core process.exec.
  • Image (scripts/sandbox/image.ts): bake repo (blobless) and host.db.template; add start.sh and git-askpass.sh; no ENTRYPOINT. start.sh copies DB to /data, exports a non-reserved PORT, fetches the branch against the baked origin or shallow‑clones when the repo differs; credentials flow through GIT_ASKPASS.
  • Readiness remains the tRPC health.check. Adds SANDBOX_HOST_DB_PATH.
  • Desktop: allow deleting sandbox workspaces; show a pending spinner on submit and disable the button during creation.

Rollout

  • Rebuild and publish the superset-hostsvc image from scripts/sandbox/image.ts, then set BLAXEL_SANDBOX_IMAGE.
  • Replace callers of bootstrapSandbox with provisionSandbox({ workspaceEnv }). Provide SUPERSET_SANDBOX_*, HOST_DB_PATH (use SANDBOX_HOST_DB_PATH), and HOST_MIGRATIONS_FOLDER.
  • Ensure the provider allows process.exec and egress for tokened fetches; do not set a custom image ENTRYPOINT.

Written for commit 7b12b94. Summary will update on new commits.

Summary by CodeRabbit

  • New Features

    • Cloud workspaces now initialize automatically with the supplied repository, branch, configuration, and workspace identity.
    • Sandbox startup supports repository checkout, authentication, database preparation, and configurable ports.
    • Workspace creation now shows an in-progress state and prevents duplicate submissions.
  • Bug Fixes

    • Destroying sandbox workspaces no longer depends on host-service inspection.
    • Sandbox setup now handles matching and alternate repository sources more reliably.
  • Documentation

    • Added guidance on sandbox requirements, startup behavior, readiness checks, and known cloud workspace limitations.

Provisioning used to configure a sandbox from outside, at request time: clone
the repo, run host-service once to create the schema, seed two rows with raw
SQL, start host-service, and infer each step's completion by grepping a log.
That cost ~78s, of which ~30s was the code waiting on fixed timers — a
`timeout 25` around a server that never exits, and a `sleep 8` after a service
that is listening in 1.5s — and ~40s was cloning 282 MiB of history. In
production the API function is capped at 60s, so create was killed mid-bootstrap
and the workspace hung on "Creating cloud workspace" forever.

The expensive parts now happen at image build time:

- the repo is baked in (blobless clone), so a workspace does a one-ref
--depth 1 fetch onto a warm object store
- host.db ships pre-migrated, so first boot has no schema to create. SQLite
leaves it in the WAL until something checkpoints, which a signalled process
does not, so the build checkpoints explicitly and asserts the size
- host-service seeds its own project and workspace rows from its environment
(runSandboxSelfSeed), through its own schema rather than raw SQL from the API

Provisioning is now one create call plus one fire-and-forget process.exec.
Measured: our part 78s -> ~4s; create -> serving ~40s end to end, the rest
being the provider creating the sandbox.

Three platform constraints found by running it, all recorded in
docs/cloud-sandbox-mismatches.md: the image's ENTRYPOINT belongs to Blaxel's
sandbox-api (overriding it leaves a sandbox nothing can exec into), the
platform injects PORT and beats the image's ENV (host-service tried to bind
reserved port 80), and readiness is the health.check procedure rather than an
HTTP /health route.

🧹 Preview Cleanup Complete

The following preview resources have been cleaned up:

  • ✅ Neon database branch

Thank you for your contribution! 🎉

Baking a repo into the image introduced a way to be silently wrong: start.sh
fetched the requested branch from whatever origin the image happened to carry,
so a cloud workspace for any project other than the baked one would have served
the baked repo's code without erroring.

The requested URL is now passed in and compared against the baked origin. Same
repo takes the warm path (one-ref fetch, ~2s measured); a different repo gets a
fresh shallow clone, which is what provisioning did for every workspace before.

Credentials move to GIT_ASKPASS rather than a credential.helper or a token in
the clone URL, so the write-scoped token no longer persists in .git/config where
anything with a shell in the sandbox could read it afterwards.
Measured on a freshly built image: the first two sandboxes take ~35s each and
every one after ~0.3s. It is an image pull of roughly a gigabyte — 766 MB
node_modules, 230 MB baked repo, 18 MB host-service — and it is worth writing
down mostly because a stopwatch started right after a rebuild measures the pull
rather than the product, which is how a 5s path got reported as 40s here.

Sandbox startup and provisioning

Layer / File(s) Summary
Host-service self-seeding
packages/host-service/src/app.ts, packages/host-service/src/runtime/sandbox-self-seed/*, docs/cloud-sandbox-mismatches.md
Host-service reads sandbox identity from environment variables and creates project and main workspace rows when required.
Environment-driven provisioning
packages/shared/src/constants.ts, packages/trpc/src/lib/blaxel/*, packages/trpc/src/router/cloud-workspace/cloud-workspace.ts, docs/cloud-sandbox-mismatches.md
Cloud workspace provisioning passes boot environment variables to the sandbox. The provider starts /app/start.sh asynchronously. The previous bootstrap step is removed.
Image and startup preparation
scripts/sandbox/image.ts, scripts/sandbox/start.sh, scripts/sandbox/git-askpass.sh
The image includes a repository checkout, host-service database template, startup script, and Git credential helper. Startup refreshes or clones the repository before launching host-service.

Desktop workspace creation

Merge Risk: 🟡 Moderate · up to 95223

This change can still create duplicate billable cloud workspaces if users submit while uploads or provisioning are in progress, and a repository setup failure may start a workspace from the wrong checkout. These bounded correctness and cost risks should be addressed or explicitly accepted before merge.

Make sandbox self-seeding atomic.

Wrap the workspace existence check and both inserts in one SQLite transaction. Otherwise, a process stop between the inserts leaves an orphan project, and the next startup creates another project.

Remove the Git token before starting host-service.

Line 55 removes only GIT_ASKPASS. SUPERSET_SANDBOX_GIT_TOKEN remains in the environment inherited by host-service.js and processes that host-service starts. Limit the token lifetime to the Git setup step.

🎯 Functional Correctness | 🟠 Major | ⚡ Quick win

Stop startup when repository selection fails.

If git fetch, git checkout, or both clone commands fail, the script still starts host-service. For a baked repository, a failed branch fetch leaves the baked branch checked out. The sandbox can then serve code from a branch other than SUPERSET_SANDBOX_BRANCH.

Exit on repository setup failure. Do not fall back to an unspecified default branch for a requested branch.

In `@scripts/sandbox/start.sh` around lines 43 - 54, Update the repository setup
block to exit with failure when the baked-repository fetch or checkout fails,
and when both clone attempts fail. Ensure the startup flow does not continue to
host-service after any repository-selection failure, and preserve the requested
BRANCH without falling back to an unspecified default branch.

Delete did nothing for cloud workspaces. `destroy` routed them to
cloudWorkspace.delete correctly, but `inspect` always asked the sandbox, and a
sandbox's answer is always "no": its checkout *is* the repo, so
worktreePath === repoPath, and its row is type='main' — both signals
host-service uses to refuse deleting a main workspace. Right for a machine
someone owns, wrong for a cloud workspace, where delete is how you dispose of
the sandbox.

Found by driving the real UI: the confirm dialog carried the reason
("Main workspaces cannot be deleted") while the button appeared to do nothing.
Verified after the fix by deleting through the dialog — the row leaves the
sidebar in ~5s and the sandbox disappears from the provider.
Cloud creation reported progress through a toast — "Creating cloud workspace…"
then "Cloud workspace created" — which puts the state of the thing you are
waiting for in a corner, detached from the button you pressed. The submit
control now carries it: spinner, disabled while in flight. Failures still
toast, since that is where an error belongs.

PromptInputSubmit renders `children ?? statusIcon`, so the arrow has to stand
aside for the spinner; both submit sites do that now.

Verified by sampling during a real create: spinner true and button disabled at
+400/+900/+1500ms with no toasts, cleared by +2500ms.

Also files the three follow-ups in docs/cloud-sandbox-considerations.md: the
Superset CLI is offered in cloud workspaces but not installed in the image,
creating doesn't open the workspace, and this toast-to-spinner change (now
done, kept in the list as the reasoning for it).

Remove the stale loading-toast comment.

The loading toast was removed, but this comment still says that the toast is the only progress signal. Update it to describe the isCreating button state.

Guard the complete cloud submission against re-entry.

isCreating tracks only createCloudWorkspace.isPending. submitWorkspace waits for uploadAttachments.awaitUploads() before that mutation starts. The keyboard and PromptInput paths in PromptGroup.tsx and NewWorkspaceScreen.tsx also call handleSubmit without checking isCreating.

A second call can reach mutateAsync while the first call is pending and provision two billable cloud workspaces. Add a ref-based guard before the first await, expose the full submission state, and clear the guard in finally. Add a regression test for submission during upload and during mutation.
