Read only new transcript bytes on each watch poll - #1449
Conversation
Line starts are indexed only where StreamReader would split, so every line number the server dedups by stays the one a full read gives. Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>

Invalidate indexes when any earlier prefix changes
When an indexed transcript exceeds 4 KiB, a same-length rewrite before the saved trailing window leaves both length < Frontier and TailMatchesAsync unchanged. If that rewrite adds or removes an earlier newline, the cached offsets and line numbers no longer match a full StreamReader pass, so subsequently appended records can be emitted under incorrect line numbers or skipped by linesProcessed. The rewrite protection needs to invalidate the index when the full indexed prefix changes, not only when its final 4 KiB changes.

Transcripts are append-only by contract: the line cursor the server resumes from already depends on it (see the remarks on MistralVibeLiveTranscript), and every vendor the watcher tails writes JSONL by appending. The index catches the rewrites that do happen — truncation, replacement, a changed tail — and reads from byte 0. A same-length edit further back would also have misnumbered lines under the old full re-read: it would renumber everything after the edit against lines the server already took. So this is not a regression. Checking the whole prefix on every poll would bring back the per-poll cost this PR removes. The class remarks now say this explicitly. Leaving as is.

Preserve BOM-based decoding in final-line checks
For a UTF-16/UTF-32 transcript, which the streaming reader explicitly supports by falling back to reading from byte zero, this unconditional UTF-8 decode produces NUL-filled or replacement-character text. Even a complete newline-terminated record then fails IsFinalLineComplete, causing every shutdown to exhaust the full completion wait before the final drain succeeds. Detect the file BOM and decode the tail with the same encoding semantics as StreamReader.

Fixed in 5908742: a file starting with a UTF-16/32 byte-order mark is read whole through the BOM-aware reader. Covered by a UTF-16 case in The_final_line_read_decides_completeness_as_the_whole_file_does.

A UTF-16 newline is not a lone 0x0A byte, so a complete final line read as UTF-8 looked unfinished and stalled shutdown for the whole completion wait. Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>

What & why
Every second,
kcap watchre-decoded the whole transcript from byte 0 for every vendor but Cursor, so a long session's watcher kept part of a core busy for its whole life. The watcher now keeps an index of where each line starts. Each poll seeks to its line cursor, so it works after a held-line cut, a reconnect rewind or a server-given resume line. The 4 KB before the indexed end is compared on every poll, and a shrink or rewrite there falls back to a full read. The shutdown completion wait reads only the final line.Where to look
TranscriptLineIndex.Observe: offsets are recorded only whereStreamReaderwould split. It stops at a lone\rand never indexes a UTF-16/32 file, so line numbers, which the server dedups by, match a full read. Cursor's reader is untouched.Verification
IndexedTranscriptReadTests: 22/22 pass. A seeded fuzz compares indexed against full reads over appends, rewrites, truncation, rewinds, CR/CRLF, invalid UTF-8 and BOMs. Breaking the tail check fails 6 of 8 seeds, and breaking lone-CR handling fails all 8.session_start_omits_workspace_root_when_cwd_has_no_git_repo, which passes alone. The watcher integration classes pass, and the AOT publish shows no IL warnings.🤖 Generated with Claude Code
