Summary

Add herdr plugin update [<plugin_id|owner/repo[/subdir...]>...] [--yes]. Omitting targets updates all GitHub-managed plugins; there is no --all. Updates follow the recorded ref, skip unchanged commits and locally linked plugins, and preserve the latest enabled state.

Install, reinstall, and update build in a fresh permanent directory before changing the global registry. Running commands and panes retain their original files; new invocations use the new installation without a config reload. Previous installations, including legacy checkouts, are never moved or overwritten. Uninstall unregisters the plugin without interrupting running consumers.

Chosen lifecycle: update now, let existing consumers finish on old code, reclaim later. Old installations remain protected until the servers using them exit; a later successful installation/update or server startup cleans them up. Config reload does not restart plugin processes or release old installations. Detached background processes must stop before their parent command/pane exits. This protects normal operation, not processes surviving server exit. Untracked legacy installations are retained. Server-start automatic updates remain a separate PR.

This addresses the active-plugin and rollback concerns in Can's review. The old checkout-swap/restore operation is removed. Failed activation leaves the previous registry and installation intact and reports the retained new directory. Registry writes reuse the existing atomic replacement helper on Windows.

Validation

  • just check on dfe5ff7d: 3,166 Rust tests passed, 6 skipped; maintenance, architecture, integration-asset and docs checks passed; native Windows build passed.
  • just test-one plugin: 108 passed, including cleanup retention/release, startup protection failures, current-path aliases, and command lifetime through App teardown.
  • The existing CLI suite covers selected/all/unchanged updates, refs, disabled state, repeated reinstall, and concurrent unlink.
  • Linux integration coverage starts a command and pane across two servers, updates a legacy installation, verifies old consumers read old files and new invocations read new files, and forces failed registry activation to verify preservation. The update flow also verifies a no-op update reclaims old generations after server exit without touching local plugins.
  • Exact-head local deep review is clean. Hosted Linux, macOS, Windows, ConPTY packaging and distribution checks passed. CodeRabbit reviewed dfe5ff7d with no further findings; Greptile passed, and all review threads are resolved. Final GitHub review is in progress; Can's approval remains required.

📝 Walkthrough

Walkthrough

The CLI adds herdr plugin update for targeted or bulk GitHub-managed plugin updates. Installation now uses generation-specific managed directories, checkout locks, target revalidation, and registry replacement handling. Existing processes retain prior plugin files while new invocations use updated installations. Uninstall and failure paths retain managed files. Tests and documentation cover update selection, state preservation, concurrency, cleanup, and lifecycle behavior.

The PR appears safe to merge; no actionable new defects remain, and all previous findings are resolved or withdrawn.

Summary

This PR adds managed GitHub plugin updates and a generation-based installation lifecycle that lets existing consumers finish on old files while new invocations use the replacement.

  • Adds targeted and bulk herdr plugin update flows while preserving refs and enabled state.
  • Publishes installations through atomic registry replacement without overwriting previous checkouts.
  • Protects active generations with server- and command-lifetime leases and retries cleanup later.
  • Updates plugin documentation and expands CLI, lifecycle, handoff, and integration coverage.

- Line 267: Update the lock-protected update_installed_plugins mutation used by
handle_plugin_link to preserve the existing registry entry’s enabled field
instead of applying the stale PluginLinkParams.enabled value; return that
preserved enabled value in the response while leaving plugin replacement
behavior unchanged.
- Line 288: In install_github_plugin, acquire a separate cross-process lock
keyed by preview_plugin.plugin_id before reading existing, and hold it through
checkout swapping, registration, and rollback for both plugin_install and
plugin_update. Track whether this operation installed final_checkout, and during
rollback remove it only when owned by the current operation; otherwise preserve
the concurrently installed checkout while restoring only this operation’s
backup.

Learning: In the Rust plugin CLI, `Method::PluginLink` and `PluginLinkParams.enabled` are a stable shared contract for explicit relinks and installs. `herdr plugin update` preserves the enabled state observed at update start. Atomic arbitration between plugin updates and concurrent enable or disable operations requires a separately advertised update-specific server capability, because compatible older servers cannot implement a new update-only field.

@JJLiebig: I found one issue in the update target selection.

  • Medium — Duplicate targets cause a partial update to return failure. plugin_update adds each resolved target to plugins without deduplication. If a user passes the same plugin twice, such as herdr plugin update example.first example.first --yes, the first iteration updates the registry entry. The second iteration uses the original InstalledPluginInfo snapshot. ensure_update_target_unchanged then rejects that now-updated entry. The command returns status 1 after it successfully updated the plugin. The same behavior occurs when one target is the plugin ID and the other is its GitHub source. Deduplicate by plugin_id while resolving targets, or treat an already selected target as a no-op.

The other update paths refresh the registry before plugin actions, panes, event hooks, and list requests. I found no additional issue in those paths.

@JJLiebig I found that the previous update-target issue is still present.

  • Medium — Duplicate update targets return failure after a successful update. plugin_update appends every resolved selected target at src/cli/plugin.rs Line 246. It does not deduplicate by plugin_id. For example, herdr plugin update example.first example.first --yes processes the same snapshot twice. The first iteration updates the plugin. The second iteration fails ensure_update_target_unchanged because the registry now contains the new source commit. The command returns status 1 after it successfully updates the plugin. The same case occurs when the user supplies both the plugin ID and its GitHub source. Deduplicate selected plugins by plugin_id, or skip targets that were already selected.

Fixed the duplicate-target finding in 51b15a7: selected targets are deduplicated by plugin ID, and the end-to-end update test now passes the same plugin by GitHub source and ID. The branch is also rebased onto current master and the post-rebase full local suite passed.

@JJLiebig The duplicate-target fix is correct.

src/cli/plugin.rs now deduplicates selected targets by plugin_id. The update loop processes the plugin once when the user supplies both its GitHub source and its plugin ID.

tests/cli/plugins.rs covers this case with EXAMPLE/PLUGINS/first and example.first. The test asserts that the command succeeds and updates example.first.

I found no additional issue in the reviewed changes. I used the prior plugin-update concurrency guidance during this review. I did not run the test suite in the sandbox.

Learning: In `src/app/api/plugins/mod.rs`, `App::handle_plugin_link` preserves the existing registry entry’s `enabled` state inside `App::update_installed_plugins` only when `PluginLinkParams.source.kind` is `PluginSourceKind::Github`. This prevents stale GitHub-managed plugin install or update requests from overwriting concurrent enable or disable changes. Local plugin relinks continue to honor their explicit `PluginLinkParams.enabled` value.

Learning: In the Rust plugin CLI, `Method::PluginLink` and `PluginLinkParams.enabled` are a stable shared contract for explicit relinks and installs. `herdr plugin update` preserves the enabled state observed at update start. Atomic arbitration between plugin updates and concurrent enable or disable operations requires a separately advertised update-specific server capability, because compatible older servers cannot implement a new update-only field.

i like the feature, but i’d like to settle what happens to running plugins before merging.

the update replaces the checkout and deletes the old copy while existing commands and plugin panes keep running. they can lose files they still need or read new files alongside old running code. the checkout lock coordinates installs and updates, but not plugin execution.

rollback also ignores errors restoring the old checkout, then deletes the temporary directory containing that backup. if restoration fails, we should preserve the backup and report where it is.

both gaps already exist in reinstall, but this reuses that behavior. i’d like a clear policy and tests for updating active plugins, plus coverage that failed rollback preserves the recovery copy.

@ogulcancelik

Yep agreed on both points.

So two options seem to make sense:

  1. Install alongside the running version

Build the replacement in a fresh directory, then switch the existing registry entry to that directory. Running commands and panes keep their original files; subsequent launches use the new installation.

The registry already stores the necessary paths, so this can reuse the existing model. Each installation needs a unique directory, reinstalling the same commit must avoid overwriting an active build. Existing installations stay where they are.

This also simplifies rollback: The previous checkout never moves, so a failed installation cannot lose it through failed restoration.

Trade-off: retain old directories initially. Safe automatic cleanup needs a separate policy; keeping only the last few versions or deleting on one server’s restart could still break a long-running plugin in another server. Disk usage matters especially for the later auto-update feature.

  2. Refuse updates while the plugin is running.

Commands and panes hold shared execution locks; replacement requires an exclusive lock. Users close the plugin or wait, then retry.

Reasonable behavior, but more invasive than it sounds. Today’s activity records miss popup panes, unlinked-but-running panes, and detached children. Multiple servers share installations, and older running servers wouldn’t participate in new locks. A quick “check whether busy” would leave holes; complete enforcement becomes substantial runtime work.

For the rollback issue specifically, any retained checkout-swap code must check restoration errors, preserve the backup when restoration fails, and print its recovery path. The current rollback and cleanup can discard that recovery copy.

To me the obvious choice here is option 1 in the shared install/update path, with explicit retention and focused tests proving that running commands/panes retain old files, new launches use new files, and failure preserves the previous installation. It fits the planned startup updater naturally.

Then we could think of an auto-update-on-server-launch flag that does a sweep before the server process launches to make UX more hands off (or this could be a plugin?).

Went with option 1: The follow-up changes install/reinstall/update to build in a fresh permanent directory and then switch the registry entry. Existing commands and panes keep their original paths, including legacy installations; new invocations use the replacement. Uninstall also retains files. We explicitly defer automatic cleanup and document the disk-space trade-off.

The checkout swap and rollback restoration are removed entirely, so a failed activation cannot discard the old checkout. Failed activation retains and reports the new directory, while registry writes use the existing atomic file-replacement helper.

Added coverage for a command and pane across two servers reading old files after an update, new launches reading the new files, repeated reinstall using separate paths, and failed activation preserving the prior registry and files. just check passes locally; hosted Linux runs the CLI process integration coverage.

Edit: Adding conservative automatic cleanup in the follow-up. New invocations use the update without a config reload; old files stay protected until their servers exit. This covers normal operation, not processes surviving server exit; detached processes must stop with their parent.

plugin update

+-- existing work -> old installation
                         |
                 servers exit
                         |

Fixed the local-review startup finding in a05673e: acquiring startup installation protection no longer deserializes the registry. Corrupt registry contents still disable plugins rather than blocking server startup; actual protection failures still stop startup. The registry lock and cleanup ordering are unchanged. Added regression coverage; just check passed.

@greptileai please review latest head 1878d7f. Fixed two verified local-review findings: registered local links inside a managed checkout now protect that generation, and failed-build removal shares the registry lock with startup enumeration. Extended existing cleanup coverage; just check passed. No lifecycle policy change.

@JJLiebig I reviewed commit 1878d7f5.

The local-link fix is correct. Lease selection now uses plugin_root, so a local link below github-installations/.../checkout protects its managed installation. Registry refreshes also acquire this lease after server startup.

The failed-build fix is correct. Failed pre-activation removal now holds the registry lock. This serializes removal with startup installation enumeration.

The added test covers both registered local-link protection and live-server protection after unlink.

I found no additional issue in the reviewed changes. I used the prior plugin-update enabled-state guidance during this review. I did not run the test suite in the sandbox.

@JJLiebig I reviewed commit a05673eb.

The fix is correct.

retain_startup now acquires the registry lock without deserializing plugins.json. This keeps startup installation protection serialized with cleanup. It also allows plugin_registry::load to handle corrupt registry contents by logging the error and returning an empty plugin list.

App::try_new still propagates installation-protection errors. The regression test verifies both behaviors:

  • Invalid registry JSON does not block server startup.
  • A failed installation lease operation still stops startup.

I found no additional issue in the reviewed changes. I did not run the test suite in the sandbox.

@JJLiebig: I reviewed commit 6a25c037.

The fix is correct.

plugin_install now prints the install_github_plugin error with its display format and returns exit code 1. This avoids the escaped debug output from the top-level error handler.

The existing Linux build-failure tests verify the readable build failure fields. They also reject the prior Error: Custom output.

The preceding a05673eb behavior remains correct. retain_startup acquires the registry lock without deserializing plugins.json. A corrupt registry still results in an empty plugin list instead of a startup failure. Installation-protection errors still fail startup.

I found no additional issue in the reviewed changes. I did not run the test suite in the sandbox.

@JJLiebig: I reviewed final head dfe5ff7d.

The final cleanup fixes are correct.

  • Ordinary startup does not retain installations that another server pins.
  • The live handoff import path retains installations that the outgoing server pins.
  • Restored pane paths remain protected during ordinary startup.
  • Cleanup keeps the lease marker when deletion of checkout fails. A later cleanup can retry the generation deletion.
  • The registry lock and per-plugin mutation lock still serialize cleanup with registry reads and installation changes.

The tests cover the new startup and cleanup-retry cases. The PR range also passes git diff --check.

I found no additional issues in the reviewed changes. I did not execute the test suite in the sandbox.

Changes since the review checkpoint:

Updates now build in a fresh directory and switch the registry entry, so running sessions keep their original files and new invocations use the updated code. The checkout swap/rollback is gone; failed activation leaves the previous installation intact.

Old installations are cleaned up on a later update/startup after their servers exit. Processes left running after server exit are outside that guarantee.

rebased onto master and pushed one small fix on top: plugin store errors (permission problems on the install dirs, lock failures) no longer stop the server from starting or block a handoff. startup pinning is best-effort now, and if anything couldn't be pinned that server skips its startup cleanup so it never removes files a restored pane might use. cleanup also keeps going past an install it can't delete.

## Change

herdr 0.9.4 moved GitHub plugin installs from
`plugins/github/<id>-<hash>` to
`plugins/github-installations/<id>/<pid>-<n>/checkout` (herdr
`src/plugin_paths.rs`, `herdr plugin update`, herdrdev/herdr#4245). The
`~/.config/herdr/plugins/github/devswha.herdr-web-ui-*` glob in the
guide's pairing command, INSTALL.md's status and pairing commands, and
the docker fresh-install smoke therefore finds nothing on a current
herdr.

They now read `plugin_root` from `herdr plugin list --json`, the same
way `install.sh` already does, so the path is right on every herdr from
0.9.0. A changelog fragment is in
`changelog.d/plugin-root-from-herdr.md`.

## Validation

- `rg -n 'plugins/github/devswha'` (excluding CHANGELOG.md): no matches.
- Every documented `root=$(...)` line (guide.md, INSTALL.md x2) run as
written on herdr 0.9.3 resolves to the installed checkout containing
`scripts/plugin.ts`; `bun "$root/scripts/plugin.ts" status` prints
`running http://127.0.0.1:7317`.
- `HERDR_TEST_MODE=unit bun test ./scripts/changelog-fold.test.ts
./scripts/conventions.test.ts`: 21 pass, 0 fail.
- `bun scripts/fresh-install-docker.ts devswha/herdr-web-ui main` (clean
Ubuntu 24.04, herdr from herdr.dev, i.e. the 0.9.4+ layout): exit 0,
including "a terminal through the sidecar, on the box's own Node"
(PTY_OK through the new `plugin_root` path); no container left behind.
