feat(#1018): photo depth estimation via Depth-Anything-V2-Small (exported, parity-verified, hosted) - #1027
Conversation
Epic #818 Track C4, one of the epic's named quick wins. The model is EXPORTED, PARITY-VERIFIED and HOSTED, so this works on first use rather than shipping plumbing that waits for weights. New `src/PhotoDepth.{h,cpp}` (pure data, no Ogre/GL — the PbrMapSynth shape) and `scripts/export-depth-anything-onnx.py`. CLI: qtmesh material --photo-depth photo.png [-o depth.png] [--depth-letterbox] Output is 8-bit grayscale with near = bright, the SAME convention MeshDepthRenderer emits, so a photo and a rendered mesh can feed SDWorker::generateTextureControlled interchangeably. LICENCE: Small only. Base and Large are cc-by-nc-4.0 and can never ship. The export script queries the HF API and hard-fails on any licence outside its allow-list BEFORE downloading weights — verified by running it against Base-hf, which it refused without writing a file. Two defects found and fixed while exporting, both of the kind that ship silently: * The obvious dynamic-axis export declares dynamic H/W but FREEZES the output size: a 462x462 input still produced a 518x518 map. Caused by `int()` casts in the HF head baking the interpolate target into a TorchScript constant. * Re-interpolating to the input size fixed the shape but exposed real accuracy drift away from the traced resolution (2.3e-02 relative at 462, 4.9e-02 at 392, vs 2.7e-06 at 518) — the ViT position-embedding interpolation is only partly captured. So the export PINS 518x518, which is what the reference preprocessor resizes to anyway (preprocessor_config.json: size 518, keep_aspect_ratio, ensure_multiple_of 14). Pinning costs nothing and removes a silent-wrong-answer mode; the C++ side resizes and optionally letterboxes. The script asserts torch-vs-ORT parity on noise AND a smooth structured image (4.1e-06 / 6.9e-06) and refuses to write a graph with non-finite output — directly because the UniRig export (#1025) shipped a 100%-NaN graph that went unnoticed for months. PhotoDepth::estimate carries the same guard at runtime. Verified end-to-end: model uploaded to the HF models repo (depth/da2_small.onnx, 99,111,487 bytes), downloaded through the normal path, and run from the CLI on a 1024x1536 photo — correct depth map, subject near/background far, plausible floor gradient. 12 unit tests pin the contract (ImageNet normalisation, CHW layout, pinned input size, near=bright, constant-field -> mid-grey, non-finite handling, letterbox round-trip, clean failure without a model). Mutation-tested: inverting near/far, skipping normalisation, mapping a constant field to black, and dropping the per-texel NaN guard each fail a test. One guard was proven REDUNDANT by mutation (std::min/max already reject NaN in this argument order) and replaced with a comment saying so rather than left as untestable belt-and-braces. Reject exporter sizes the runtime cannot consume
An invocation such as --size 392 passes this validation and produces a parity-checked graph pinned to 392×392, but PhotoDepth::estimate() always constructs a [1,3,518,518] tensor. If that artifact is hosted under the expected filename, every inference fails with an ONNX dimension mismatch; either restrict this option to 518 or carry the exported size into the runtime contract.

Exclude infinities before computing the depth range
When model output contains an isolated +inf or -inf, the earlier inference probe accepts it because it only rejects a sample when every probed value is non-finite. These min/max updates then make the range infinite: +inf collapses finite pixels toward black, while -inf can make their normalization inf / inf and pass NaN into the integer conversion. Skip every non-finite value while computing the range, as is already done for individual output texels.

Apply EXIF orientation before estimating depth
For common camera JPEGs whose portrait orientation is stored only in EXIF metadata, constructing QImage directly reads the underlying unrotated pixels without requesting the metadata transform. The model therefore estimates a sideways or mirrored scene, and the generated PNG no longer carries the source orientation metadata to compensate. Load through QImageReader with auto-transform enabled before preprocessing.

🎯 Functional Correctness | 🟠 Major | ⚡ Quick win
Reject non-finite values in the consumed depth output.
estimate() checks only the first 1024 values and can accept a non-finite value in the remaining 518*518 values consumed by toDepthImage(). A NaN can become a grey substitute pixel while estimate() reports success. Infinities can set rawMin or rawMax to infinity and invalidate normalization. Validate the consumed prefix before conversion.

Completes GUI/CLI/MCP parity for the photo-depth core. GUI: a "Depth from photo…" button in the Material Editor's texture panel, next to the existing PBR-synth and upscale actions. Unlike the #403 mesh-depth path it needs no selected mesh — it estimates depth from any 2-D image, so a reference photo can condition ControlNet generation. Model resolution happens on the GUI thread (ensureModelBlocking spins a QEventLoop over ModelDownloader's queued signals) and inference runs on a worker, marshalling the result back — the same split the #405 upscale path documents. MCP: `photo_depth {image_path, output_path?, letterbox?}`, registered heavy and mapped to the pbr_synth gamification cluster. Returns the output path, dimensions, and the RAW relative-depth range so a caller can detect a featureless result rather than trusting a normalised image. Verified live over HTTP MCP: the tool is discoverable, ran on a 1024x1536 photo, and the resulting map was applied to a plane and confirmed rendering in the viewport. One gotcha worth recording for future demos: `set_texture` with an ABSOLUTE path writes a valid material script but Ogre cannot resolve it — the directory has to be a registered resource location (cfg/resources.cfg), so the texture silently stays at the default checker. Binding by BASENAME from media/materials/textures works. The tool reports success either way, which is how the first demo looked fine in the logs and wrong on screen. …guard All five review findings on #1027 were valid. 1. CRITICAL — default build broken. PhotoDepth.h was included inside `#ifdef ENABLE_ONNX` while cmdMaterialPhotoDepth calls PhotoDepth:: unconditionally, so an ENABLE_ONNX=OFF build (the default) failed to compile. PhotoDepth.cpp always builds and ships non-ONNX stubs precisely so the feature can report itself unavailable, so the include belongs outside the guard. Proven both ways by syntax-checking CLIPipeline.cpp with ENABLE_ONNX stripped from its real compile command: 4 errors before, 0 after. 2. Infinities poisoned the depth range. My earlier comment claimed no isfinite check was needed because std::min/max shrug off NaN — true for NaN, but an isolated +inf/-inf compares NORMALLY and takes over the range: +inf collapses every finite pixel toward black, -inf makes the normalisation inf/inf = NaN on the way to the 0..255 cast. The inference probe cannot catch it (it only rejects output where EVERY sampled value is non-finite). 3. EXIF orientation ignored. QImage(path) reads the UNROTATED pixels, so a portrait phone JPEG was estimated sideways and the PNG we write carries no metadata to compensate. Now loaded via QImageReader with setAutoTransform. The finding named the CLI; the same bug was in the MCP and GUI paths, so all three are fixed. 4. --size could produce an unusable artifact. The graph is pinned to --size but PhotoDepth::estimate always builds [1,3,518,518]; a 392-pinned model hosted under the expected name would fail EVERY inference. The script now refuses a mismatch against RUNTIME_SIZE unless --allow-size-mismatch is passed, and says that changing it for real means updating kInputSize too. Verified: `--size 392` is refused with no file written. 5. Stale docstring claiming dynamic H/W — corrected to describe the pinned contract and why it is pinned. One new test pins the infinity case and is mutation-verified (removing the isfinite guard fails it). Re-verified after the fixes: export still passes torch parity (9.8e-06 noise / 6.9e-06 smooth), CLI still produces a correct 1024x1536 map. Reported by CodeRabbit on #1027. Proven both directions by syntax-checking 2. Infinities poisoned the depth range — confirmed and fixed. This one corrects a comment I wrote earlier in the PR. I had claimed no New test pins both signs, mutation-verified (removing the guard fails it). 3. EXIF orientation — confirmed and fixed, in three places.
The finding named the CLI; the same bug was in the MCP and GUI paths, so I fixed all three rather than just the one reported. 4. Sharp catch. The graph is pinned to The script now refuses a mismatch against 5. Stale docstring — corrected to describe the pinned contract and why it is pinned. Re-verified after the fixes: export still passes torch parity (9.8e-06 noise / 6.9e-06 smooth image), and the CLI still produces a correct 1024×1536 depth map. 13 tests passing. |
I had only uploaded to the aggregate QtMeshEditor-models repo and missed the
project's dedicated-mirror convention, which THIRD_PARTY_AI_MODELS.md documents
and scripts/sync-hf-model-repos.sh automates: every converted model also gets a
standalone repo carrying its own model card, per-model licence and I/O contract.
All 21 other models have one.
Created fernandotonon/QtMeshEditor-depthanything-onnx with a full card (I/O
contract, the pinned-518 rationale with the measured drift table, parity
numbers, and why Base/Large are excluded), and registered it in the sync script
so future refreshes are one command:
scripts/sync-hf-model-repos.sh depthanything
Verified the mirrored file is byte-identical to the aggregate copy
(sha256 280ffc23316c5b79…, 99,111,487 bytes).

Implements #1018 (epic #818 Track C4) — one of the epic's named quick wins.
The model is exported, parity-verified and hosted, so this works on first use rather than shipping plumbing that waits for weights.
What ships
New
src/PhotoDepth.{h,cpp}(pure data, no Ogre/GL — thePbrMapSynthshape) plusscripts/export-depth-anything-onnx.py.qtmesh material --photo-depth photo.png [-o depth.png] [--depth-letterbox]Output is 8-bit grayscale, near = bright — the same convention
MeshDepthRendereremits, so a photo and a rendered mesh can feedSDWorker::generateTextureControlledinterchangeably. That was the point of the issue: depth-condition the SD texture path from a reference photo rather than only mesh-rendered depth.Licence: Small only, enforced in code
Small is Apache-2.0. Base and Large are cc-by-nc-4.0 and can never ship — the same bar that rejected SF3D and Hunyuan3D. Rather than leave that to reviewer vigilance, the export script queries the HF model API and hard-fails before downloading any weights. Verified by running it against
Base-hf:No file was written.
Two export defects found and fixed
Both are the kind that ship silently:
int()casts in the HF head bake the interpolate target into a TorchScript constant. The graph advertises dynamic H/W, so nothing downstream would have noticed. So the export pins 518×518 — which is what the reference preprocessor resizes to anyway (
preprocessor_config.json: size 518,keep_aspect_ratio,ensure_multiple_of14). Pinning costs nothing and removes a silent-wrong-answer mode; the C++ side resizes and optionally letterboxes.Parity, because of #1025
The script asserts torch-vs-ORT agreement on noise and a smooth structured image (4.1e-06 / 6.9e-06 max abs diff) and refuses to write a graph with any non-finite output. This exists precisely because the UniRig export shipped a 100%-NaN graph that went unnoticed for months (#1025).
PhotoDepth::estimatecarries the same guard at runtime.Verification
Model uploaded to the HF models repo (
depth/da2_small.onnx, 99,111,487 bytes), downloaded through the normal first-use path, and run from the CLI on a 1024×1536 photo — correct depth map, subject near / background far, plausible floor gradient, output at full source resolution.12 unit tests pin the contract: ImageNet normalisation, CHW layout, pinned input size, near=bright, constant-field → mid-grey, non-finite handling, letterbox round-trip, clean failure without a model.
Mutation-tested — inverting near/far, skipping normalisation, mapping a constant field to black, and dropping the per-texel NaN guard each fail a test. One guard was proven redundant by mutation (
std::min/maxalready reject NaN in this argument order) and replaced with a comment explaining why, rather than left as untestable belt-and-braces.Not in scope
The issue lists two further consumers — wiring photo depth into the SD ControlNet path as a selectable source, and a height/displacement map for the PBR pipeline. Both are GUI/pipeline work on top of this core and belong in their own PR with their own visual verification.
Closes #1018.
