What

The "one herdr-backed check run per PC" lock from #544 becomes a few slots:

  • Slot n is loopback port 41737 + n - 1. A run takes the first free one. A dead run still frees its slot at once (it is a listening port, as before).
  • CHECK_MAX_RUNS sets the slot count (1 to 8; anything else exits 2 with a message). The default is one slot per eight cores, from 1 to 2, so 2 on a 32-core PC. The measurements below show why the default is not higher.
  • A slot holder now answers <pid>\n<checkout realpath>. A run checks all 8 ports for a holder in its own checkout and refuses in that case, even when slots are free, because two runs in one checkout share dist/ and the generated types. Two runs started together in one checkout both step back.
  • A refused run names every holder, for example all 4 herdr-backed check slots on this PC are taken (port 41737: pid 3813369; port 41738: pid 3814173 in /tmp/hwm1; ...).
  • Transition: a run from before this change answers only its pid on 41737. The new code reads that as a holder from another checkout. The old code reads a new holder on 41737 as "something else" and refuses, which is the same outcome it had before.

Docs: docs/development.md (Checks, Coordinated work), the AGENTS.md Testing bullet and scripts/AGENTS.md Isolation. CONTRIBUTING.md never stated the single-run rule. There is no CHANGELOG entry, following #544 (contributor tooling).

Tests

scripts/check.test.ts keeps the lock tests and adds:

  • a killed holder process frees its slot
  • slot selection skips a slot another checkout holds
  • refusal when all slots are busy, naming each holder, with no slot kept
  • refusal on the same checkout, including a holder past this run's own slot count, and the slot taken along the way is released
  • CHECK_MAX_RUNS validation and the core-based default

Measurements

32-core Ryzen 9 5950X. Each run was bun run check integration browser in its own temporary detached worktree of origin/main (/tmp/hwm1..4, removed afterwards) carrying this check.ts. "Total" counts every slot held on the PC: other agents' check runs took 41737 during some rounds, read from ss at round start or +60 s.

Round Own runs Total on PC Result Wall time per run
single-a 1 1 pass 396 s
single-b 1 1 pass 394 s
two-a 2 2 2/2 pass 394, 399 s
two-c 2 2 2/2 pass 397, 399 s
two-d 2 2 2/2 pass 393, 394 s
two-b 2 3 (+1 other agent) 1/2: browser machine-conflict-regression.ts, Page.captureScreenshot: Unable to capture screenshot 391, 391 s
three-a 3 3 3/3 pass 393, 398, 398 s
three-c 3 3 2/3: same machine-conflict-regression.ts screenshot error 394, 394, 399 s
three-b 3 4 (+1 other) 3/3 pass 395, 397, 401 s
three-d 3 4 (+1 other) 3/3 pass 393, 394, 399 s
four-a 4 4 (+1 other) 1 refused (all 4 default slots taken; it had no CHECK_MAX_RUNS override), 1 fail: integration uses live process evidence and stops cwd inference as soon as a second omo shares it 396, 399, 401 s
four-b 4 4 3/4: integration WebSocket read-only live watch > closing the WebSocket stops its observe process 397, 399, 402 s
  • Wall time does not grow with concurrency (about 395 s at every level). The run is bound by waits, not CPU.
  • At 2 total runs, 6 of 6 runs passed. At 3, 2 of 8 failed on the browser screenshot error, which happened twice. At 4, timing-bound integration assertions started failing.
  • With the earlier min(4, cores/8) starting point this PC would have defaulted to 4, which failed here. The default is therefore capped at 2. CHECK_MAX_RUNS=3/4 stays available for anyone looking for such failures.

Verification

  • bun run check fast in the foreground: exit 0 (workflow syntax, generated types, typecheck, build, unit tests 2344 pass / 0 fail)
  • HERDR_TEST_MODE=unit bun test ./scripts/check.test.ts: 14 pass
  • The measurement rounds were run with the default at 4. The default was lowered to 2 afterwards, and the slot logic did not change.

📝 Summary

Summary by CodeRabbit

  • Developer Experience
    • Validation checks can run concurrently across separate checkouts on the same machine, with a configurable limit of up to eight runs. The default limit is based on processor count and capped at two.
    • Checks remain limited to one run per checkout. A run exits and identifies active checks if its checkout is already in use or no slot is available.
    • Checks also refuse to run when another check is using the same configured working or report path.
  • Documentation
    • Updated development guidance describes concurrency limits, checkout restrictions, and resource conflicts.
📝 Summary

Walkthrough

Herdr-backed checks acquire from configurable PC-wide loopback slots. The runner rejects concurrent herdr-backed runs in the same checkout and claims configured CHECK_DIR and CHECK_REPORT paths before writing.

Changes

Check-run slot coordination

Layer / File(s) Summary
Slot limits and holder protocol
scripts/check.ts, scripts/check.test.ts
CHECK_MAX_RUNS accepts values from 1 to 8. When unset or empty, the limit is one slot per eight cores, bounded to 1–2. The lock protocol reports holder PID and checkout data. Tests cover holder discovery, lock recovery, and limit validation.
Serialized admission and resource claims
scripts/check.ts, scripts/check.test.ts
Admission is serialized. Acquisition claims canonicalized resource paths, reclaims dead-owner markers, and checks slot capacity and checkout identity. Tests cover resource conflicts, marker cleanup, and simultaneous admission.
Check integration and documented behavior
scripts/check.ts, scripts/check.test.ts, AGENTS.md, docs/development.md, scripts/AGENTS.md
The runner prepares checkout and report paths before admission, reports distinct refusal cases, and holds acquired locks through cleanup and report writing. Guidance describes slot limits, per-checkout exclusion, resource claims, and fast runs that do not acquire a slot.

Change: Feature

Merge Risk: 🔵 Low · up to 2ae4f

During the upgrade window, a run started in the same checkout as an older still-running check can be admitted alongside it. That can invalidate one run's results. Treat PID-only holders as exclusive, or accept the short transition risk, before merging.

Before / after behavior

  • observed — Modified behavior in AGENTS.md: The check-invocation guidance replaces a single shared-lock rule with PC-wide slots limited by CHECK_MAX_RUNS, one per checkout; a run with no available slot or another run in its checkout exits and names the holders.
  • observed — Modified behavior in docs/development.md: The guide replaces the one-run-per-PC rule with a configurable limit of 1–8 concurrent lane or check run invocations, defaulting to one per eight cores bounded from 1 to 2. Runs use loopback slots starting at port 41737; timing-bound tests can interfere when run concurrently, and same-checkout runs remain prohibited because they share generated types and dist/.
  • observed — Modified behavior in docs/development.md: The guide adds serialized admission on port 41745, checkout-wide checks across all eight slots, and counting of all active holders against the requested limit. Busy admission refuses rather than waiting. Canonical CHECK_DIR and CHECK_REPORT paths are exclusively claimed even for fast; exit releases markers after reporting and cleanup, with dead-owner reclamation under serialized admission. Lock refusal identifies the holder before writing a report and cannot overwrite an active run's output or stop its sessions.
  • observed — Modified behavior in docs/development.md: Coordinated-work guidance now says herdr-backed runs share several PC-wide slots but remain limited to one per checkout, replacing the prior single PC-wide lock across checkouts. It also directs worktrees to serialize their checks and wait when slots are full.

Addressed the independent adversarial review in 8a4c760 (fix(check): serialize admission and claim explicit outputs). Merged origin/main in 63023d9 and pushed both commits.

  1. Medium: same-checkout holder-turnover race -> fixed (8a4c760). A dedicated loopback admission port serializes admission. After taking a candidate slot, the run rescans every slot, including earlier ports. The event-driven real-socket holder-turnover regression failed on 0c4aae3 and now passes. No checkout hash lock is used.
  2. Medium: shared explicit CHECK_DIR / CHECK_REPORT -> fixed (8a4c760). Canonical paths are claimed with exclusive pid markers before reports, logs, or isolation state are written, including fast mode. Claims remain held through session cleanup and final report persistence until exit. Dead-pid reclamation is serialized by the admission port; live or unreadable owners are not reclaimed. Both symlink-alias regressions failed on 0c4aae3 and now pass. A second CLI invocation from /tmp was also refused while the fast gate held its explicit report.
  3. Medium: lowered CHECK_MAX_RUNS ignores higher slots -> fixed (8a4c760). Admission counts all active holders across the eight slot ports and releases/refuses a candidate when the requested total limit would be exceeded. The higher-slot/lowered-limit regression failed on 0c4aae3 and now passes.

No findings rejected. Additional tests cover simultaneous admission, dead-owner reclamation, partial resource rollback, and released ownership. No new concurrency measurements were performed.

Checks on the merged source state:

  • PASS: foreground bun run check fast (exit 0; workflow syntax, generated types, typecheck, build, and unit suite; 2367 pass, 7 platform skips, 0 fail). The shell tool automatically detached after its foreground window, but this task stayed active until completion.
  • PASS: foreground bun test ./scripts/check.test.ts (20 pass, 0 fail).
  • PASS: git diff --check.
  • Contract files / affected browser regression / changed-UI screenshots: not applicable; this PR changes check orchestration and documentation only, not server or client behavior. No QA browser/server or herdr-web-ui-qa-K session was started.

Evidence: /tmp/parity-qa-K/pr-738-fast-report.json, its .logs/ directory, and /tmp/parity-qa-K/pr-738-review-evidence.md. The report verifies unchanged source and build artifacts during the check; the subsequently committed files are that tested source state. Cleanup receipt: fast owner pid 375145 exited and its explicit-report ownership marker was removed. The worktree is clean. PR remains open; not merged.

Delivery note: an initial shell-quoting error during comment preparation expanded Markdown backticks and started a duplicate fast run. It was stopped before any comment was posted. That interrupted duplicate is not verification evidence; the original completed fast report above is the passing gate. No source files changed.

Comment thread scripts/check.ts Resolved
Corrupt markers (truncated by a writer that died mid-write) are now
cleaned up instead of blocking every subsequent run with an opaque
SyntaxError.

File-resource locks now canonicalize the parent directory but keep
the basename, so a report path that starts as a symlink and is later
replaced by renameSync (as persistReport does) keeps the same lock.

Re-review fix mapping

Finding Status Commit
Corrupt marker crashes admission Fixed 75e1715 – catch SyntaxError, clean up stale marker, claim for current run
Symlink report lock bypass (renameSync replaces link, second run gets different canonical) Fixed 75e1715 – canonicalize parent dir + basename via statSync, not realpathSync on the file itself
Two new regression tests Added 75e1715 – corrupt marker recovery + symlink file lock

All 22 check.test.ts tests pass (0 failures).

… read

A report name that is a symlink to a directory was locked inside the directory, while the report rename replaces the link, so a second run could claim the same report. Reports are now passed apart from directories and always locked by their name in the real parent directory. A marker whose read fails is no longer taken for a corrupt one: only content that is not JSON is recovered.

Codex round 3 (gpt-6.1-sol xhigh) fix mapping

Finding Status
Medium: a report symlink pointing at a directory was locked inside the target, so the same report could be claimed twice Fixed - reports are passed to acquire apart from directories and always locked by name in the real parent; regression test added
Medium: a marker whose read failed was treated as corrupt and removed, which could delete a live holder's marker Fixed - the read is outside the recovery path, so only content that is not JSON is taken over; regression test added and confirmed to fail with the old code

scripts/check.test.ts: 24 pass, typecheck clean.

A holder that answers with a pid and no checkout is a run from before slots. It cannot be told apart from a run in the same checkout and counts on being alone, so a newer run now refuses until it ends.

## Change

Release 0.4.6, from main at 2ae281d (24 PRs since v0.4.5: #615,
#693-#748).

- `package.json` and `herdr-plugin.toml`: 0.4.6.
- CHANGELOG: `[Unreleased]` becomes `[0.4.6] - 2026-10-11`. #615's entry
moves out of the 0.4.2 section, where its branch's merge left it. #697
and #695 get their links and credits. A Maintenance section covers #738,
#733 and #696. The compare links are fixed.
- `release-summaries.json`: 0.4.6 in en/ko/ja/zh (5 new, 3 improved, 5
fixed).
- `REMOTE_BUNDLE_VERSION` 24 -> 25. Bridge routes were added since
v0.4.5 (plugin actions, integrations, pane
split/zoom/swap/resize/clear/move/focus, tab move, find, layout ratio,
agent rename), so `remote-v25` is published before the app release.

## Validation

- `bun scripts/release-notes.ts 0.4.6` renders the summaries and the
full changelog.
- `bun run typecheck` and `bun run test:unit` pass: 2459 tests, 0 fail.
