fix(copilot): follow log rotation and keep Chat visible while waiting - #2724
Problem. Copilot Chat on a running Copilot pane would intermittently fall back to terminal output mid-session and never come back until the agent restarted. Copilot CLI rotates its process-<ts>-<pid>.log at about 10 MiB by copying it to .1.log (older copies shift to .2, .3, …) and truncating the open file in place (same inode). The warm ownership reader saw the size shrink, recorded a sticky copilot_log_truncated, and rejected ownership for the rest of the process lifetime. A cold reader accepted the same state, so restarting the server "fixed" it.
Server fix (server/copilot-store.ts). On a truncation or rewrite, the reader looks for the newest rotated copy whose prefix matches every byte it already read, replays the remainder of that copy and any newer copies, then continues in the live file with the same binding (so the client keeps its history and appends). If no copy continues the log, the reader treats the truncated file as newly seen and keeps only an observed release; it never replays older copies. Archives are opened without following symlinks, must be regular files, are size-bounded, and must end on a line boundary. A change during the read is reported as a read race, not as lost continuity.
Client resilience. A temporarily unprovable ownership no longer wipes a chat that is already showing that conversation. When the refresh names its history_id and the rejection is not settled (an observed release, a peer claim or a report naming another session), the scrollback answer carries recovery: "waiting". The chat keeps its turns, appends nothing, shows "Updates paused — waiting for the agent's next activity", and rechecks on the next send, status change, transcript push, terminal output, session change or tab show. There is no timer and no one-shot flag. Each check rebuilds ownership from scratch and fails closed as before. Loading earlier messages is disabled while paused.
UI reference: the banner follows the inline stale/reconnecting status in the Codex and Claude apps, which keeps the conversation visible instead of replacing it.
Diagnostics. Chat failures log structured conversation.failed and conversation.recovered records that distinguish missing evidence, lost log continuity, read races and explicit releases. They do not log session IDs, paths or transcript text.
Validation
bun run typecheck: pass.
bun run check fast: workflow syntax, themes, typecheck and build pass. Unit tests pass except 8 in scripts/ci-runner-route.test.ts, scripts/self-hosted-runner.test.ts and scripts/relay-ios-sim.test.ts. These fail identically on unmodified main in this environment (jq setup).
Targeted: bun test server/copilot.test.ts server/pane-routes.test.ts server/conversation-diagnostics.test.ts server/connection-diagnostics.test.ts and related suites (310 pass). New rotation tests cover a continued copy, a release in the copy, a pruned or missing copy, refusing to replay an older copy, and a second rotation with a stable binding. They fail without the fix.
scripts/chat-fallback-browser-qa.ts: pass, including a new Copilot waiting case (it fails with the client change disabled).
Contract: bun test ./server/copilot.contract.test.ts: 7/7 pass.
Skipped: the full integration and full browser lanes.
Copilot rotates its process log by copying it to .1.log and truncating the
open file. The ownership reader treated the shrink as lost continuity and
kept Chat unavailable until the agent restarted. Continue through the newest
copy that starts with the bytes already read, and otherwise read the
truncated file as newly seen, keeping only an observed release.
When ownership is temporarily unprovable for a chat showing a history, the
scrollback answer carries recovery: "waiting"; the chat keeps its turns,
shows a paused banner and rechecks on the pane's next activity.
Also port the structured Chat failure diagnostics.

New Features
When a Copilot conversation can’t be verified temporarily, the chat keeps its displayed messages and shows that updates are paused. Refreshing resumes when the agent becomes active again.
Added translations for the paused-updates status in Japanese, Korean, and Simplified Chinese.
Bug Fixes
Improved recovery of Copilot conversations after log rotation and partial or interrupted reads, helping preserve conversation continuity.
Documentation
Added guidance on chat recovery behavior and diagnostic information.
Copilot foreground-log resolution now tracks continuity and diagnostic outcomes across log rotation. Eligible failures can return waiting scrollback responses. Chat retains displayed turns and pauses automatic refresh while waiting for renewed conversation evidence. Diagnostic records separate wall-clock timestamps from monotonic elapsed timing.

Make the browser QA waiting branch require history_id.
The waiting branch returns recovery: "waiting" for every agent request. It never reads the request's history_id, and the fixture never returns one. The server returns waiting only when the request carries history_id (server/pane-routes.ts:305). The client sends that ID from the previous answer (src/components/ChatView.tsx:1532). This scenario therefore does not cover the ID-carrying path. A client that stops sending history_id still passes.
Check for the history_id query parameter in the waiting branch, and return waiting only when it is present. Return a history_id on the agent answer so the client sends one on refresh. Keep the existing UI assertions unchanged.

- A truncated log with no copy continuing the bytes already read keeps ownership
rejected until a new registration, instead of re-enabling held-marker fallback
(a stale marker could otherwise authorize another session's transcript).
- Look for the continuing copy from newest to oldest and stop there, so large
older copies no longer exceed the read budget and defeat a valid rotation.
- A chat may wait out a rejection only for the history this server last proved
for the pane, and only while herdr reports no other session for it.
A truncation that no rotated copy continues kept ownership rejected but lost
the reason: a release already seen became a plain truncation, which a chat may
wait out. Keep it a release that names no session a handoff could take.
Thanks @YuuuXie, the rotation bug reproduces on main (4 of the 6 new rotation tests fail there) and this fix is the right shape. I pushed three maintainer commits on top so this can land:
Merge origin/main (no conflicts).
fix(copilot): keep rotation and waiting fail-closed (eb8e761), from an adversarial review:
A truncation with no copy continuing the bytes already read returned legacy, which re-enabled held-marker fallback; a stale marker could then authorize another session's transcript. It now stays rejected (copilot_log_truncated / copilot_log_rewritten) until the log registers a session again. The pruned and "older copy" tests now expect that.
recovery: "waiting" could keep session A's turns after herdr reported session B. A chat now waits only for the history this server last proved for the pane (its history_id prefix), and only while herdr reports no other session; otherwise the answer is copilot_report_mismatch (or 409 for a paged read).
The archive scan opened and budgeted every copy before matching, so large older copies (e.g. seven 11 MiB ones) defeated a valid .1. It now searches newest to oldest and stops at the match; only copies it reads count.
fix(copilot): keep an observed release through an uncopied truncation (14c1a62): a release already seen stays a release (naming no session a handoff could take) instead of becoming a waitable truncation.
Each fix has a test that fails without it. Validation: bun run check fast passes; bun test server/copilot.test.ts 94/94, plus pane-routes and diagnostics; scripts/chat-fallback-browser-qa.ts passes. server/copilot.contract.test.ts needs the isolated herdr session and is left to CI.
The new paused line ("Updates paused — waiting for the agent's next activity"), from the browser QA fixture at 390 px and 1280 px, matches the existing inline status lines.
A paused view schedules no backstop read, so a read that failed while paused
(a timeout during pane activity) stayed failed until the next activity or a
manual retry. A failed read proves nothing to wait on: clear the pause so the
failure shows and the ordinary backstop retries it.
The merge with the --ui-server foreground reader treats its "no foreground"
and "foreground changed" answers as settled, like a report mismatch; a timed
out API read may still be waited out.
Thanks @YuuuXie! The log-rotation bug reproduced on main (4 of 6 new tests fail there). We added fixes on your branch for the issues our reviews found and merged main twice (including the Copilot reader from #2666), each fix with a test that fails before it. Merging.
Merge note: external fix; supply-chain check done; omo CLEAR at 2f934ec; Codex HIGHs fixed; review threads resolved; required checks green.
Merge the full upstream main, which now carries the Copilot log-rotation
fix (devswha#2724) and the foreground API reader (devswha#2665 via devswha#2666). Conflicts
from the pre-merge PR versions resolve to upstream. Drop the opt-in
Copilot API launch setting (fork PR #12), which upstream rejected because
the CLI API accepts control methods without authentication.
