Change

Three known limits left by #2449 on OVIS_RUNTIME=herdr-core, plus what the reviews found in fixing them. Part of #2439.

  • Starting an agent only into a real shell (server/herdr-core/adapter.ts). Before, "the terminal's own process is in front" was enough, and that is also true of a program the app started directly (claude), of a template or --line (sh -c …, where dash keeps its pid), and of a shell that execed a program. Now:
    • the terminal's own program must be a plain shell: argv[0] is sh, bash, dash, zsh, ksh, mksh, ash or fish, with no arguments but -l, --login or -i. hc 0.1.14 reports ["/bin/bash"] for a shell start, and rewrites argv to the shell when keep replaces a lost program (checked live);
    • otherwise agent_pane_unsupported, at once: such a pane never takes a start, so it is not retried for 10 s like agent_pane_busy;
    • the program in front must still be that shell (agent_pane_busy, retried as before);
    • fish reads a backslash inside single quotes as an escape, so an argument with one is refused there (invalid_params) rather than silently changed.
  • A labeled terminal keeps its ids when the app adopts it (server/herdr-core/snapshot.ts). A space or tab of the app's document with no live terminal was skipped, so a terminal labeled for it landed in "Other terminals" and changed ids on adoption. Such spaces and tabs now stay places for labeled terminals, are named after that terminal when unnamed, and show only once they hold one. A fallback tab id that a space or tab of the app already uses gets a number after it, so no two tabs, and no tab and space, share an id.
  • Resuming a Claude session checks the environment a new terminal really gets (server/claude-store.ts processLaunchSource, server/session-history-routes.ts). On core the herdr socket's listener is Ovis itself, so the check read Ovis's environment. It now reads the hc core's (server.status pid): /proc on Linux, sysctl on macOS. If hc does not answer, no resume is offered from it, and the history list still loads.

Validation

  • New tests fail without their fix: server/herdr-core/adapter.test.ts (a program's own pane, sh -c, an execed shell, fish backslash), server/herdr-core/snapshot.test.ts (empty app tab adoption, unique fallback ids, names), server/claude-store.test.ts (core environment on Linux and macOS). Fixtures now carry the argv hc always reports.
  • bun test server/herdr-core server/claude-store.test.ts server/session-history.test.ts: 252 pass, 0 fail. The live contract test passes against hc 0.1.14.
  • bun run check fast: pass on the branch rebased onto f34018b (9265 pass, 0 fail).
  • Reviews:
    • Codex Terra (gpt-6.1-terra, xhigh): 2 HIGH, 3 MEDIUM and 1 LOW, all fixed (tab id collision, execed shell, fish refusal, macOS environment, failed server.status, unnamed labels).
    • omo-native-code-reviewer: REQUEST_CHANGES on sh -c (fixed, with the separate error code and the fish backslash rule). Its remaining LOW: the core branch of the history route's launch source has no route-level test.
  • Skipped: bun run check full; a browser run (these paths are server-side and covered by the adapter and snapshot tests).

📝 Summary

Summary by CodeRabbit

  • Bug Fixes
    • Agent commands are now limited to supported shell panes, preventing commands from being entered into terminals running other programs.
    • Terminals retain their position when adopted by a Herdr app.
    • Resuming a Claude session now checks the environment of the relevant terminal, improving launch-source detection.
    • Workspace and tab layouts better preserve labels and identifiers for placed terminals, while empty spaces and tabs are omitted from the final layout.

This pull request adds checks for shell-based agent startup, changes how snapshots place labeled terminals in app-defined spaces and tabs, and determines Claude launch sources from the herdr-core process environment.

Changes: Agent startup checks

Layer / File(s) Summary
Shell validation and agent startup
server/herdr-core/adapter.ts, server/herdr-core/adapter.test.ts, changelog.d/herdr-core-phase1-limits.md
Agent startup validates the terminal command and foreground process before entering an agent command. Tests cover unsupported commands, shell flags, fish arguments, and replaced shells. The changelog records the three fixes.

Snapshot terminal placement

Layer / File(s) Summary
Preserve app-defined placement for labeled terminals
server/herdr-core/snapshot.ts, server/herdr-core/snapshot.test.ts
Snapshot construction retains app-defined spaces and tabs while placing labeled terminals. It resolves tab ID collisions and removes empty groups and tabs before returning the snapshot.

Claude launch-source detection

Layer / File(s) Summary
Read the core process environment
server/claude-store.ts, server/claude-store.test.ts
processLaunchSource reads the core process environment on Linux and macOS and uses the supplied environment on other platforms. Tests cover override, absent, and unreadable results.
Use launch source in session-history checks
server/session-history-routes.ts
On herdr-core, session-history checks query server.status and use its numeric PID to determine the launch source. Failed queries or missing numeric PIDs produce an unreadable source.

Agent startup can still type into a pane whose shell was replaced by a running command or by fish, which can send the agent command to the wrong program or alter its arguments. Terminals adopted into empty spaces and tabs may also show different names than occupied ones. These are bounded edge cases, but the startup guard should be tightened before merge.

Merging 3497faa (lane herdr2-core, Phase 2 item 2, the last Phase 2 PR; herdr-core only). Agents start only in a plain shell; terminals labelled for the Herdr app keep their ids when the app adopts them; Claude resume checks the hc core's own environment. Review by the merge pass, with the maintainer's question in mind (can the plain-shell check be fooled into typing into a running program?): typing requires the shell hc started (argv[0] a known shell, only -l/--login/-i) AND the program in front to be that same process (same pid, a shell name); sh -c, a program pane, and a shell that exec'd into another program are refused (agent_pane_unsupported / agent_pane_busy, each with a fail-first test); #2449's guards (agent kind pattern, control characters refused, POSIX quoting, Ctrl-U first) still hold. Adoption keeps pane ids immutable and fallback ids unique; the environment comes from the core's own pid (Linux /proc, macOS sysctl) and no answer means no resume; the default herdr path is unchanged; 153 tests pass. 3497faa closes CodeRabbit's Major on 8c3cd6f: the shell in front must pass the same plain-shell rule as the one hc started (argv[0] a shell, only -l/--login/-i), so exec bash -c 'read line' is refused as busy and nothing is typed; the fish backslash rule also checks the shell in front (exec fish); adopted empty places are named from where first; fail-first tests for all three (delta-checked by the merge pass). LOW noted (not reproduced; both need the user's own pane to do it): a shell that forks a child in the sub-millisecond window between the check and the write could receive the typed bytes (adapter.ts:343, no re-check inside type()); a program started with exec -a bash in that pane reads as a shell (adapter.ts:340-342); /proc//environ is read without an explicit cap (kernel-bounded). CodeRabbit reviewed 8c3cd6f (its three threads are answered by 3497faa and resolved); it did not review 3497faa itself, which the merge pass delta-checked.

## Change

docs/guide.md's **Herdr app terminals** section described herdr-core as
it was in #2442. This brings it in line with main after the merged
herdr-core follow-ups:

- The live view streams over the server's own hc connection (#2447), not
a per-viewer `hc attach`. The `OVIS_HC_BIN` row now says the same.
- New workspace, New tab, a new terminal, New tab with agent and Close
work on herdr-core (#2449). They start labeled shells the Herdr app
adopts, and Ovis-typed names are kept as labels.
- Agents start only in a pane running a plain shell of its own (#2456).
- Renaming, moving and reordering, plus splitting, swapping, zooming and
resizing, stay unavailable and are hidden (#2451). Search and scrollback
selection, plugins and worktrees are still unavailable.
- `error` no longer counts as finished: a turn is done only when the
program reports it (#2455).

Unchanged and still true: Linux/macOS only, OSC 7501-only status, the
Chat colour caveat, remote PCs on herdr's TUI server, hc generation 1
checked with 0.1.14. #2512 (no watch on herdr-core) is still open and is
not described.

Docs only. No changelog fragment: the merged PRs already carry their own
user-facing entries.

## Validation

- Checked each sentence against `server/herdr-core/adapter.ts` (methods
answered, `agent_pane_unsupported`, Other terminals close),
`snapshot.ts` (`agentStatusOf`, name labels), `server/completion.ts`
(`reportedOnly`), `server/core/terminal-process.ts`
(`CoreAttachSession`), `runtime.ts` (platform refusal) and
`src/lib/machineContext.tsx` (`appLayoutOf`).
- `bun run check fast`: passed (workflow syntax, generated types/themes,
typecheck, build, unit tests). Nothing else ran. Ran again on the second
commit: passed.
- The architecture note (around guide.md:902) no longer says the server
"attaches with `hc attach`": it streams the live terminals over its one
`hc connect`.
