publish fails with 'Expecting value: line 1 column 1' when run from a delegated Grok worker #88

Closed

Description

@lukemaj

What: agent-observer publish failed twice with Expecting value: line 1 column 1 (char 0) when a delegated worker ran it, then succeeded minutes later from the planner's shell on the same machine.
Why: Unknown. The JSON parse error suggests a subprocess (likely gh or a ledger query) returned empty output in the worker's environment.
So what: A worker is assigned now to reproduce it in the worker's environment and fix the cause, so cost comments never silently go missing.

Evidence

Acceptance criteria

  • The failure is reproduced in a delegated worker's environment, or the attempts and sources checked are recorded if it cannot be.
  • The cause is fixed, and any empty or non-JSON subprocess output fails with a message naming the command and its stderr instead of a bare JSON error.
  • A regression test covers that error path.

Non-goals

  • Changing what the cost comment contains.

Blockers

  • None.

Proof

  • A publish from a delegated Grok worker on bestia that posts, plus the test.

Elon record

  • Requirements and who asked: cost comments must post reliably; failures get an owner at once, not "next time" (user, 2026-10-14).
  • Deleted: waiting for a third failure before filing.
  • Bottleneck: reproducing the worker's environment.
  • Checked myself: the failure note on agentsmd#227; my dry run and real run of the same command, which succeeded.

What: Finish PRs #91 and #89 with separate implementation and exact-head Sol and Grok independent reviews, merging #91 first when all gates pass.
Why: #91 needs rebasing/version reconciliation; #89 has three reproduced round-5 native evidence faults.
So what: Implementation proceeds in the existing exclusive worktrees; merge authorization was granted 2026-10-14, but automatic release must be prevented before either merge.

Requirements and who asked: User requests both PR outcomes, failing-first #89 regression proof, exact-head Sol and Grok verdicts, green checks, matched-head squash merge, closed owning Issues and retirement. This advances trustworthy native measurement in the Objective.
Deleted: New worktrees, main-checkout writes, live-ledger execution, release/install, nested dispatch and unrelated architecture changes.
Bottleneck: #91 current-base proof/review gates precede #89 final rebase; independent #89 repair proceeds in its exclusive worktree. Active release workflow conflicts with no-release authority, so parent asked for temporary disable/restore approval.
Checked myself: Clean initial task worktrees and heads 74745c5 / 804d126; live main 69c0f07; full round-5 findings; authenticated gh account lukemaj; active release.yml automatically publishes VERSION changes on main. PRs linked to parent T3 thread. Separate full-access worker children started in the existing worktrees through Prism.

What: Merge authorization includes the repository's automatic version releases for PRs #91 and #89.
Why: The user clarified that merges to main release by design, as with #90 and v1.2.0, and explicitly forbids workflow or repository setting changes.
So what: Merge #91 first after exact-head Sol and Grok reviews plus green checks, verify its automatic release, then finish/merge #89 and verify its release. No installation, main-checkout writes or live-ledger execution.

This supersedes the automatic-release blocker in the prior handoff. Repository settings and release workflow remain untouched. User authorization: 2026-10-14, explicit clarification in the parent thread.

What: PR #91 is rebased on origin/main 69c0f07 and versioned 1.2.1 at 6e8472b.
Why: The previous head 74745c5 was 1.1.6 and conflicted with main's 1.2.0 version files.
So what: Parent runs exact-head Sol and Grok review, waits for green checks, and merges. This worker does not merge. The existing release workflow publishes on that merge. Installation stays out of scope.

    Handoff

    • Branch: fix/88-publish-error
    • Workspace: /home/luke/dev/toolboxmd/agent-observer-worktrees/88-publish-error
    • Base: origin/main 69c0f07b64d6bc4620ae88f692066d491bd2f2ad (v1.2.0 tag 69c0f07)
    • Head: 6e8472b7bae30999e483096b39cb83fa61fb8209
    • Version: 1.2.1 in VERSION, CHANGELOG.md, .claude-plugin/plugin.json, .codex-plugin/plugin.json, .grok-plugin/plugin.json via versionctl. No manual mirror edits.
    • Proof: python3 -m unittest discover -s tests on the committed tree, 695 tests OK in 87.213s. versionctl release-check --json ok for sha 6e8472b7bae30999e483096b39cb83fa61fb8209 after fetching tag v1.2.0. Publish regression tests use a fake gh on PATH and a temp directory. No live ledger and no GitHub POST.
    • Review: Opus and Sol passes apply only to 74745c5 and are stale. Parent owns Sol and Grok review of 6e8472b.
    • Authority: implementation commit and force-with-lease push. No workflow or settings edits. No merge, install, or live publish.
    • Dependencies: none.
    • Delivery: pushed, not merged, not released, not installed. Worktree stays until parent finalizes.
    • Blockers: none for the repair. Review and CI on this head are not done.
    • Next: parent review, checks, authorized merge.
    • Main checkout: /home/luke/dev/toolboxmd/agent-observer still 67c4221 on main. Not written.

Requirements and who asked: Issue #88 and the parent continuation (user, 2026-10-14). Rebase, patch 1.2.1, proof, push. Release-on-merge stays the existing workflow.
Deleted: Workflow edits, live-ledger publish, install, nested delegation, and changes outside publish.
Bottleneck: Version conflict with main 1.2.0, then the missing local v1.2.0 tag for release-check.
Checked myself: Parent sha, head sha, version-only plugin diffs, 695 passing tests, release-check ok, clean branch matching origin, main checkout unchanged.

What: PR #91 is squash-merged and its task resources are retired.
Why: Sol and Grok both passed exact head 6e8472b, all checks passed, and newest review/independent success was created by authenticated account lukemaj.
So what: Automatic v1.2.1 release is running; #89 is unblocked for its final rebase/version/proof. No installation.

    Final head: 6e8472b.
Merge commit: a4ba7ce. Verified PR MERGED and Issue #88 CLOSED.
    Sol PASS: #91 (comment)
    Grok PASS: #91 (comment)
Complete proof: 695 tests, CI https://github.com/toolboxmd/agent-observer/actions/runs/38619294833/job/116042320997.
Release run (pending): https://github.com/toolboxmd/agent-observer/actions/runs/38621483994, exact merge SHA.
Cleanup: clean worktree /home/luke/dev/toolboxmd/agent-observer-worktrees/88-publish-error removed; local fix/88-publish-error deleted; git ls-remote confirms remote branch absent. No task-owned processes were launched. Main checkout remains untouched. Source branch commit remains identifiable through PR history.
Open follow-up: #93 tracks both residual color combinations from Grok, outside accepted #88 scope. Release workflow/settings unchanged.

What: v1.2.1 is published from PR #91's merge commit a4ba7ce.
Why: The existing release workflow completed successfully on that exact commit.
So what: #91 is merged, released, Issue #88 closed, and worktree/local/remote branch retired; installation remains out of scope.

Release: https://github.com/toolboxmd/agent-observer/releases/tag/v1.2.1 (published 2026-10-14T19:11:52Z, not draft).
Workflow: https://github.com/toolboxmd/agent-observer/actions/runs/38621483994 (success, exact merge SHA).
    Final PR head: 6e8472b.
Both PASS reviews and cleanup are recorded in #88 (comment).
Open follow-up #93. Main checkout, installed files, live ledger and repository settings remain untouched.
