Ship the iOS app under a configurable bundle id - #1
tonestrike wants to merge 4 commits into
Conversation
The Appfile already reads IOS_BUNDLE_IDENTIFIER, but nothing else did: every lane resolved the app through the BUNDLE_ID constant instead, so setting that env var alone was inert. The ASC lookup, the sigh profile fetch and export_options.provisioningProfiles all pointed back at the upstream app. TESTFLIGHT_GROUPS was hardcoded to one group, so distribute_testflight hard-errored with "Missing TestFlight group(s): peeps" on any other account. Both now read from the environment with a default, and ios.bundleIdentifier moves to ai.ragmind.orca so Expo prebuild bakes the right id into the native project. android.package is deliberately left alone: google-services.json pins the upstream package, and changing one without the other fails the Google Services gradle plugin with "No matching client found for package name". Fastlane upload_to_testflight app_identifier default AppfileConfig app_identifier pilot action
💡 Result:
<search_synthesis>
In fastlane, upload_to_testflight (also known by the aliases pilot and testflight) is the standard action for uploading builds to App Store Connect for TestFlight beta testing [1][2][3]. The action automatically resolves the app_identifier and other configuration values using a hierarchical lookup process, making the explicit declaration of an app_identifier optional in your Fastfile if your project is correctly set up [1][4]. App Identifier Resolution When you run upload_to_testflight, the pilot tool attempts to determine the app_identifier in the following order of precedence [4]: 1. Explicit Parameter: The value provided directly to the upload_to_testflight(app_identifier: "...") method in your Fastfile or terminal command [1][3]. 2. AppfileConfig: The value defined in your fastlane/Appfile [5][6]. The tool uses CredentialsManager::AppfileConfig to attempt to fetch the:app_identifier value [5]. This allows you to centralize your configuration, including lane-specific or platform-specific overrides [6]. 3. Binary Analysis: If no identifier is found in the configuration, the tool attempts to automatically detect the bundle identifier directly from your.ipa or.pkg file [7][4]. 4. Manual Prompt: If all previous steps fail, the tool will prompt you in the terminal to manually enter the app identifier [4]. Configuring the Appfile It is recommended to store your app_identifier in the fastlane/Appfile to simplify your automation workflows [8][6]. You can define it globally or scope it to specific platforms or lanes [6]: app_identifier "com.example.app" for_lane:beta do app_identifier "com.example.app.beta" end Integration with pilot The upload_to_testflight action is a wrapper for the pilot tool [9][3]. When you call upload_to_testflight, it initializes pilot and uses the same underlying configuration management [9][4]. Because pilot is integrated into fastlane, it automatically detects your environment credentials (such as your Apple ID username and team ID) from the Appfile and other environment configurations, reducing the need for redundant setup [8][2][7]. For one-off usage, you can also trigger this via the terminal: fastlane run upload_to_testflight app_identifier:"com.example.app"

Align the Appfile fallback with the release bundle identifier.
build_and_upload calls upload_to_testflight without app_identifier. Fastlane 2.238.0 resolves that option from mobile/fastlane/Appfile. With IOS_BUNDLE_IDENTIFIER unset, the upload uses com.stably.orca.mobile while the build uses ai.ragmind.orca. This can target the wrong App Store app or fail to find it.

Reject a blank IOS_BUNDLE_IDENTIFIER.
ENV.fetch uses the fallback only when the variable is absent. An explicitly empty or whitespace-only value reaches BUNDLE_ID. The supported release jobs then pass it to get_provisioning_profile, export mapping, and upload_to_testflight, which can fail with an invalid App Store identifier instead of using the fallback.
Strip and validate the value before assigning BUNDLE_ID.

fastlane 2.238.0 upload_to_testflight groups empty distribution implementation
💡 Result:
<search_synthesis>
In fastlane 2.238.0, the groups parameter in the upload_to_testflight action is designed primarily for external testing groups [1][2]. Using this parameter correctly requires understanding the behavior of internal versus external distribution [2]. Key implementation details and troubleshooting steps: 1. External Distribution: - When distribute_external is set to true, the groups parameter is required to specify which external testing groups should receive the build [1][3]. - Ensure the group names provided in the groups array exactly match those configured in App Store Connect, as discrepancies (including hidden characters or spaces) can cause assignment to fail [4][5]. 2. Internal Distribution: - The groups parameter does not function reliably for internal testing groups [2]. - Internal testers (App Store Connect team members) generally receive access automatically if the build is configured as "Automatic for Xcode Builds" in App Store Connect, without needing to specify a group via fastlane [2]. - Attempting to force internal groups through the groups parameter often results in errors or silent failures [2]. 3. Common Troubleshooting Steps: - Verify Build Processing: fastlane often requires the build to finish processing on App Store Connect before it can be assigned to groups [4][6][7]. Ensure skip_waiting_for_build_processing is set to false (which is the default) to allow the process to complete [4][3]. - Beta Review: If you are distributing to external testers, the build may need to pass App Store Connect's beta review process before it becomes available to specific groups [4][6]. - API Key Permissions: Ensure the API key being used has the appropriate "App Manager" role [2]. - Avoid Mixing: Do not mix internal and external groups in the groups array; use only external groups when distribute_external is true [2]. If you are experiencing issues where the groups parameter appears to be ignored, verify that the build is not being assigned to a "default" external group due to legacy App Store Connect settings, which sometimes override explicit fastlane group assignments [8]. Reject blank TESTFLIGHT_GROUPS values at the parsing boundary.
An empty value parses to [], not [""]. A whitespace-only value parses to [""]. The current missing-group check rejects [""] before upload. An empty array passes that check. Fastlane 2.238.0 treats groups: [] as present, finds no matching group, and adds no group instead of raising an invalid-request error. The release can therefore complete without distributing the build to a TestFlight group.
Validate the parsed value before assigning the constant.

The archive signed and exported correctly as ai.ragmind.orca, then the upload failed 15 minutes later with: Couldn't find app 'com.stably.orca.mobile' on the account of '' Two resolution paths exist and only one was fixed. get_provisioning_profile and export_options take BUNDLE_ID, but upload_to_testflight passed no app_identifier, so it fell through to the Appfile -- whose own fallback is the upstream id, because IOS_BUNDLE_IDENTIFIER was never actually set anywhere. Fix both ends rather than the one that happened to fail: pass app_identifier explicitly so the lane cannot depend on Appfile state, and set IOS_BUNDLE_IDENTIFIER in the workflow so every action that does fall back to the Appfile resolves to the same app. Co-Authored-By: Claude Opus 5 (1M context) <noreply@anthropic.com>
ENV.fetch falls back only when the variable is ABSENT, so a variable set to ""
or " " reached both constants intact and failed late against App Store
Connect. Strip and check instead.
The TestFlight case is the dangerous one. "".split(",") is [], and fastlane
treats groups: [] as "no groups" rather than an invalid request -- so the
release completes and distributes to nobody, with no error to read. It now
raises at load.
Also align the Appfile fallback with this fork. The workflow sets
IOS_BUNDLE_IDENTIFIER, but a LOCAL fastlane run does not, and the Appfile is
the path upload_to_testflight resolves through when no app_identifier is
passed -- the same mismatch that failed a release after a clean 15-minute
archive.
Co-Authored-By: Claude Opus 5 (1M context) <noreply@anthropic.com>
Internal testers receive the build automatically once App Store Connect finishes processing -- that is how 0.0.50 (1) reached the Ragmind Internal group. The second job is purely the EXTERNAL path, which additionally needs an external group that has cleared Beta App Review. Leaving it always-on meant every successful release reported failure: "Missing TestFlight group(s): peeps". A run that is red when the thing it exists to do actually worked teaches people to stop reading the colour, which is worse than having no check. It is now off unless asked for, and the group is an input rather than a constant, so the release no longer hardcodes one account's group name in a step name, an error message and a lane.
