perf(pr): actions update every client from the host's reply instead of re-reads - #25761
After a pull request action (merge, close, reopen, draft, ready, auto-merge, update branch), the acting client now shows the new state as soon as the host's reply arrives, instead of after the follow-up reads. A merge whose reply already says merged skips the extra confirmation read, and GitHub check paging no longer reads its first page twice.
pullRequests.runAction succeeds with PullRequestSummary | undefined. A client opts in with replyWithSummary: true; without it the server answers undefined (null on the wire), so older clients, whose Void codec accepts only null, keep working. A new client talking to an older server gets undefined and re-reads as before.
Providers return the summary only from the reply they already get (GitHub mutation fragments; Azure DevOps az JSON; GitCafe ready/draft/close/reopen; Forgejo close/reopen; Bitbucket merge/decline; GitLab disable-auto-merge). Anything else, and every stack action, returns void.
client-runtime applies the reply once for web, desktop and mobile to the loaded detail, linked summary and list rows. It ignores a reply older than what is shown or one that would un-merge, drops a row that no longer matches its filters, keeps each reader's own read time, re-reads only what the reply lacks (reopen, new head), and leaves reads alone that started after the action was sent. Previews carry no timestamps today, so they re-read instead of being patched.
Other clients still update through the server's normal refresh.
PR actions (merge, close, reopen, draft, ready, auto-merge, update branch) made every client wait for fresh reads before the UI changed, even when the host's own reply to the action already said what changed. Large check sets also read their first page twice.
The first version of this PR fixed that with a GitHub-shaped PullRequestActionResult, a second runActionWithResult RPC, a second refresh stream, and a capability flag. Julius pointed out that it was a GitHub-specific shape behind the provider-neutral contracts. This version removes all of that.
Change
pullRequests.runAction keeps its name and now succeeds with PullRequestSummary | undefined instead of void. This is the same neutral summary that pullRequests.summary returns. undefined means "the host reply did not carry the change request", and clients then re-read as before. Old clients decode the reply as Void and ignore it. New clients that reach an old server get undefined and keep today's behavior. No new RPC, stream, or flag.
Provider runAction returns ProviderChangeRequestSummary | void, built only from the host's existing reply, with no extra request. A field the reply does not carry stays absent:
GitHub: the merge, auto-merge, draft, ready, close, reopen, and update-branch mutations now select a small summary fragment.
Azure DevOps: every action (from the az repos pr update JSON).
GitCafe: ready, draft, close, reopen.
Forgejo: close, reopen.
Bitbucket: merge, decline.
GitLab: disable auto-merge. The other GitLab actions run glab mr, which prints prose, so they return void.
Stack actions return void on every host.
The server maps the reply with the same mapper as pullRequests.summary. When the reply says the change request is merged, the server trusts it and skips the extra merge confirmation read.
client-runtime applies the reply once for web, desktop, and mobile. It updates the loaded detail, preview, hover card, linked summary, and list rows, plus their saved copies. The rules:
A reply that is older than what the client shows is ignored. The client compares updatedAt first, then observedAt.
A reply never turns a merged change request back to open.
A row moves out of a list when its new state or draft status no longer matches the list's filters.
A row that must newly appear in a list causes a re-read. The client does not guess where to put it.
On a reopen or a new head, the client shows the reply at once, then re-reads the branch data and permissions that the reply does not carry.
GitHub check paging continues from the first page instead of reading it again.
Unchanged query answers keep their old objects, so screens do not re-render for nothing.
Verification
vp run check:changed origin/main passes on the rebased head: format, lint, knip, GraphQL generation, typecheck of 39 packages, 21 test files (651 tests), and the React compiler.
New tests in each provider package check that a reply becomes a summary, that an empty or undecodable reply returns void, and that no extra request is made.
New server tests check that the reply comes back in contract shape and that a merged reply skips the confirmation read.
New client tests check that a reply updates the readers and list rows, that an older or un-merging reply is ignored, and that a read started before the action cannot bring back the old state. A mutation run proved the last test fails without the guard. A reopen test fails on the earlier behavior and passes now.
Reviewed with sol-loop: 2 rounds with GPT-6.1 Sol on high. Sol verdict: approved. Round 1 found 2 blockers. One was fixed (show the reopen reply before the re-read). The other was disproved with a mutation test, and the test was made stricter.
Limits
The server does not put the reply into its own summary cache, because a reply has fewer fields than a full summary read. Other clients still re-read once after the server's normal refresh. That read hits the host as before.
There is no live runtime pass in a real web, desktop, or mobile client, and no before/after capture. Local tests do not measure live latency.
The Azure DevOps, Bitbucket, and GitCafe reply shapes come from their docs and CLI source. They were not tested against live hosts. A reply that does not decode falls back to void, which keeps today's behavior.

Takeover
Taken over from @Bil0000 (#25761); their commits are kept and main is merged in, not rebased.
Changed: the reply is now opt-in (replyWithSummary), because old clients reject a summary where they expect Void. A reply no longer restarts reads begun after the action, cursor pages are re-read only when a reply touches them, and patched readers keep their own read time, so older checks can't look newer. Unstamped previews re-read instead of patching. One client-runtime path replaces the per-surface "refresh unless replied" checks.
Dropped: the reuseUnchanged rewrite (it only saved an allocation), the mobile list patcher (now the shared one), and the per-adapter reply tests (12 test files → 5).
Evidence
Round 1 — before cc59f99e73 (merge-base then) · after 25ff493224. Real dev servers, Chromium 156 on Linux, no device emulation, DPR 2, 16 px root font, frozen browser clock, fresh databases seeded through the app, throwaway GitHub/GitCafe repos. Time is measured from the click (t=0). Reads are the RPCs from the action through the reply plus 5 s. Proof audit pass 2 judged that the later commits leave these rows' endpoints unchanged, except A04, which round 2 recaptures.
What else changed: at the settled endpoint, A01 and A03 differ only in avatar anti-aliasing (≤9/255; DiffT is empty). B06 and both narrow and GitCafe A03 are pixel-identical. A05 used separate irreversible fixture PRs, so its PR numbers and branch names differ. On both builds the web list's own override already removes a filtered row before the reply, so B06 shows no list speed-up.
Round 2, at head — before 71646e031a (merge-base) · after bbb5f62a6f. Same environment. A05 is light; the other web rows are dark. Reopen (A04) keeps one detail read where main starts two. Timestamp-less previews (B14, B15) re-read and show Closed. Thread snapshot readers (B12, B19) settle Closed. A head action with a loaded cursor page (C02) does not repeat the cursor request. Six web endpoints are identical at zero threshold. B15 differs by one RGB level in a single pixel. In C03, head moves the acted row to the top, re-sorted by updatedAt like the server's order. Audited: A02, A04, A05, B05, B07, B12, B14, B15, B19 and C02 are sufficient. C03 lacks its initial-page trace. The Android A03/D01 pair is diagnostic only: the native clock could not be frozen, and no list long-press was captured. Index · round-2 audit · replay
Unverified: the audit's 81-row matrix is not complete. Still missing:
C03's initial-page trace.
Native Android as a controlled pair, plus iOS, tablet and Electron.
Persistence across a cold restart.
Gated read races, which the client-runtime tests prove.
Auto-merge and update-branch on a live host.
GitHub check-paging boundaries, which the GitHub tests prove.
GitLab, and Azure DevOps, Bitbucket and Forgejo (no host credentials).
Verification log
Tests: 12 test files (+655) in the original → 5 files at head. Client-runtime has 9 new tests (reply patching, late reads, reopen, stale or un-merge, post-commit read kept, cursor page in flight, read time kept, unstamped preview, unrelated page left alone). The server has 1 (opt-in reply, merged reply skips confirmation). GitHub has 2 (mutation reply plus no extra request; undecodable reply still succeeds) plus the rewritten check-paging test. Web has 1 (queued merge stays open). Each was checked red with its fix reverted. 383 tests pass in those files.
vp run check:changed on bbb5f62: format, lint, knip, graphql, typecheck (40 packages), 21 test files and React compiler all pass. CI is green on bbb5f62.
Reviews, 3 rounds (GPT-6.1 Sol via Codex and Claude Opus 5.5 via Claude Code, each on the full diff):
Round 1 found that old clients reject the summary, and that a reply restarted reads begun after the mutation.
Round 2 found that a cursor-page read begun during the action could restore the old state.
Round 3 found that inherited checks took the reply's read time, that a delayed reply could overwrite a newer unstamped preview, that a mounted load-more page was re-read after every action, and that reopen restarted a fresh read. All of these are fixed, each with a test.
Open after round 3: an Azure DevOps reopen reply can rank as stale until the next read, because Azure derives updatedAt from closedDate ?? creationDate and updatedAt is required in the contract.

Pull request actions can return summaries from supported source-control providers. The server and clients pass available summaries to cached readers and lists, with stale-reply checks and conditional refreshes. GitHub check reads now follow cursors. Configuration projection reuses unchanged references.
Provider contracts and action implementations now return summaries when host responses include decodable pull request data. GitHub mutations select pull request summaries instead of only mutation IDs.

Preserve viewer metadata for retained rows before applying author filters.
When overrides.size > 0 and filters.author is me or @me, retained rows can be filtered out. Their host may be absent from the fresh answer, so the viewer is undefined. The author resolver then returns the literal me or @me, which does not match the actual author login.

Fixed the saved author:me row risk from CodeRabbit’s summary in 3d734d2. Action overrides now recheck state and draft only; author membership stays intact when retained rows outlive their host viewer data during project reassignment. The saved-list regression failed on 0cdf4d4 and now passes. All 131 focused web tests and scoped check:changed pass. The earlier clock-skew finding remains fixed and resolved.

@Bil0000 Thanks for fixing this in 548830ad68. Taking mergedAt from the confirmed summary preserves the host’s merge time instead of the confirmation time. The one-minute delay in the test targets that regression.

Bitbucket merge replies carry no closed_on. Re-read the host for its merge
time, and keep the reply's merge if that read fails.

Keeps one server test (a merged reply comes back as a summary and skips
the confirmation read), client-runtime tests for applying a reply to
loaded readers and list rows, ignoring stale or un-merging replies, and a
late pre-action read, the web queued-merge override, and one GitHub test
each for mutation replies and check paging. Drops the per-adapter reply
tests, the mobile row-patch test and the reuseUnchanged tests.

…ime path
The runAction command now walks every loaded pull request reader once:
with a reply it patches detail, previews, linked summaries and list rows,
and without one it re-reads detail and previews. Surfaces stop deciding
"refresh only without a reply" by hand; they re-read only what a reply
cannot carry (activity, checks, stack). Mobile's pages past a listing's
head use the same exported list-entry patch, filter and stale rule as
the list atoms instead of a mobile-only patcher. reuseUnchanged is back
to main.

…tion reads
Older clients decode a pull request action's success as void, which over JSON
accepts only null, so a summary reply made them report a failed merge after it
happened. New clients now ask for the summary with `replyWithSummary`; without
it the server answers undefined as before. An older server ignores the key and
the client re-reads.
Applying a reply restarted every read still waiting, including the one the
server's own post-commit refresh started. The runAction command now records
the reads in flight when it sends, and only those are restarted.

A list page read with cursors is outside the server's refresh stream, and
its re-read does not show as waiting, so one sent while an action was on
the wire could answer after the reply with the pre-action rows. Mounted
cursor pages now restart when the reply lands. An empty head SHA in a
host's reply is treated as absent instead of failing the encoded summary.
Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
An action reply carries metadata but not checks, labels, or review state, so
readers kept the reply's read time over inherited fields: the web then took
old passing checks as newer than a later failing read. Detail, list rows, and
linked summaries now keep their own read time and take the reply's update time.
Unstamped previews from older servers cannot be ordered against a delayed
reply, so they are re-read instead of patched. A mounted cursor page restarts
only when a read is pending or the reply changes it, and a reopen or new head
no longer restarts the server's post-commit detail read.

Problem
PR actions (merge, close, reopen, draft, ready, auto-merge, update branch) made every client wait for fresh reads before the UI changed, even when the host's own reply to the action already said what changed. Large check sets also read their first page twice.

In C03, head moves the acted row to the top, re-sorted by
updatedAtlike the server's order. Audited: A02, A04, A05, B05, B07, B12, B14, B15, B19 and C02 are sufficient. C03 lacks its initial-page trace. The Android A03/D01 pair is diagnostic only: the native clock could not be frozen, and no list long-press was captured. Index · round-2 audit · replay71646e031a
