Problem

Desktop startup can show a fatal fetch-session-state (HTTP 500) screen while its local backend is briefly busy after reporting ready. Pausing the real backend for 30 seconds reproduces the error: a 10-second token attempt times out, its retry is interrupted, and the overall bearer bootstrap fails at 15 seconds.

Change

Allow the existing transient bearer bootstrap retries to run for up to 60 seconds. Individual requests remain bounded at 10 seconds, retries remain spaced by 500 ms, and rejected credentials still fail immediately. Add a deterministic 30-second-stall regression and a reusable isolated evidence fixture.

Scope and approval

Fixes #23378

Triaged bug via the automated issue flow: #23378. This only changes the desktop-local bootstrap retry budget.

Verification

  • The new TestClock/Deferred regression fails against the base with TimeoutError: Operation timed out after '15s'; the other three controls pass. All four desktop-auth tests pass with the fix.
  • vp run check:changed: format, lint, knip, affected typechecks, and focused tests passed. After merging current main in e5e1ba9384, all checks passed again, including 4/4 focused tests.
  • Real Linux Electron 44.9.3 under Xvfb, 1920×1080, light theme, identical synthetic project/thread and environment identity. Real authentication; no provider turn or mocked auth. One viewport/theme covers this change because no render layout changes.
  • Full evidence index and reproduction instructions, test transcript.

Independent proof audit: all four rows passed; independently rebuilt final capture differed by 0/2,073,600 pixels.

Evidence uses base e54e71d725 and fix/fixture head e38f845adb. The fixture commit adds no implementation change. Follow-up 0f12ba695a only hardens the offline seeder: require the documented disposable marker before database access, reject symlinked database paths, and create a unique private workspace beneath the evidence home. Disposable SQLite validation confirmed refusal leaves victim data intact and successful seeding keeps migrations and creates one project/thread; check:changed passed again (4/4 tests). Rebuilds with the hardened seeder have a unique workspace path; captures remain exact to the stated earlier SHA. Each recording starts at backend readiness.

Stills below use identical times and full surfaces. Diff0 is absolute RGB difference amplified ×8; DiffT marks any RGB channel difference >16/255.

Fixture Before After Diff0 DiffT
Healthy, final settled UI; light, 1920×1080 Before: healthy desktop e54e71d725 After: healthy desktop e38f845adb Healthy diff0: zero Healthy threshold diff: zero

What else changed: healthy final images have zero changed pixels. At 25 s of the stall, the base's fatal card, error text, and background replace the splash; the fix retains the splash while waiting. The full recordings show subsequent recovery. No other visual difference is claimed.

The original macOS 26.6.2 / MacBook Air M4 / nightly installation and its 17 GB database remain unverified. Linux Electron verifies the shared desktop timeout mechanism; this does not fix the underlying slow SQLite query. Standalone web, mobile, providers, and remote/relay/tunnel auth do not execute the changed service.

Models: Claude Opus 5.5 and GPT-6.1-Sol, through the T3 Code Claude Code and Codex harnesses.

Review log

Two fresh independent read-only reviews of the full diff against merge-base at 6fd3a70. Earlier rounds 1–2 did not run because their VMs stalled.

  • Reviewer A — GPT-6.1-Sol / Codex: NEEDS_JULIUS. No confirmed code bugs. The 15 s → 60 s budget extends loading without actionable failure feedback by 45 s for a persistently unresponsive post-readiness backend. Accepting that timing tradeoff requires the maintainer's product decision.
  • Reviewer B — Claude Opus 5.5 / Claude Code: MERGE. No confirmed code bugs. Recognizes the same timing tradeoff and considers it acceptable for surviving a busy backend. This is a disagreement about product policy, not implementation correctness.
  • Auth and healthy latency: both verified that the transient-error predicate is unchanged: rejected credentials fail on the first response; fetch errors, timeouts, and 502/503/504 retry. Per-request timeout and retry spacing are unchanged. Successful bootstrap returns immediately; the diff adds no compulsory healthy-launch wait. The separate 20.6 s and 24.5 s recordings do not establish a causal latency regression.
  • Feedback and related work: #23637 shows a native splash after the 60 s readiness timeout; #23392 shows a splash at boot. Both address pre-readiness visibility, whereas this PR extends the post-readiness bearer exchange. Those phases can accumulate; a readiness delay followed by an auth stall can approach two minutes before auth failure. Neither adds actionable progress feedback for this auth stall. #23862 adds diagnostics after three startup failures and does not diagnose a living but hung backend. These are complementary behaviors; the two splash PRs overlap with each other and need reconciliation independently of this auth change.
  • Scope: the committed scripts/issue-23378/seed-evidence.py is OUT OF SCOPE; its disposition is deferred to the maintainer's repo-wide decision and is not a review blocker.
  • Verification: both inspected the full diff, callers, existing feedback, and related startup PRs. Both found the TestClock/Deferred 30 s regression meaningful and reported 35 successful CI checks at this head. No local tests, installs, browsers, or captures were run; the shared checkout was not switched. Existing Linux recordings and the independent SUFFICIENT proof audit were accepted; the original macOS/17 GB database scenario remains unverified. The new test does not separately lock the 60 s exhaustion boundary; reviewers treated that as nonblocking.

Models: GPT-6.1-Sol through the Codex harness and Claude Opus 5.5 through the Claude Code harness, delegated in parallel through T3 Code on fs-21. Reconciliation: implementation has no confirmed blocker; maintainer acceptance of the longer failure wait remains the outstanding product decision. No merge performed.

Regression for #23378: a backend that answers nothing for ~30s after
launch makes getBearerToken give up at the 15s retry timeout instead
of waiting for the backend to recover.

Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
… launch

The transient retry budget was 15s, so a backend that accepted connections
but answered nothing for ~30s after readiness made the bearer exchange fail
with a fatal HTTP 500. Raise the overall budget to 60s; the 500ms retry
interval, per-request timeout, and immediate failure on permanent errors
are unchanged.

Approvability

Verdict: Needs Human Approval

Macroscope's review found this PR requires human approval — The PR increases the desktop authentication bootstrap timeout from 15 to 60 seconds, changing the default startup experience for transient backend failures. Although the change is narrowly scoped and regression-tested, this product-default change requires human review.

📝 Walkthrough

The desktop bearer bootstrap timeout increases to 60 seconds, with a test for a delayed response. A new issue-specific script validates an isolated evidence database, resets eligible tables, and seeds synthetic project, thread, settings, and identifier data.

Changes: Desktop bearer bootstrap

Layer / File(s) Summary
Bootstrap timeout and delayed-response test
apps/desktop/src/backend/DesktopLocalEnvironmentAuth.ts, apps/desktop/src/backend/DesktopLocalEnvironmentAuth.test.ts
The bootstrap timeout increases from 15 to 60 seconds. A test delays the HTTP response by 30 seconds, resumes it, advances time by another 11 seconds, and checks that authentication returns the bearer token.

Issue evidence database

Layer / File(s) Summary
Validate the disposable target
scripts/issue-23378/seed-evidence.py
The script checks its arguments, target paths, ownership, permissions, symlinks, fixture marker, database, and existing SQLite sidecars.
Reset database and write fixture
scripts/issue-23378/seed-evidence.py
The script clears all tables except effect_sql_migrations and sqlite_sequence, inserts a synthetic project and stopped thread, vacuums the database, and writes private settings and fixed identifiers.

Full details: Title check

Explanation

The title "fix(desktop): wait through a busy backend during startup" follows conventional commit form and names the main change. The changeset raises the transient bearer bootstrap retry budget from 15 to 60 seconds in the desktop-local auth path, so the backend busy-at-startup case is the core fix. The title is specific and does not describe unrelated work.

Full details: Description check

Explanation

The description follows the repository template. It has Problem, Change, Scope and approval, and Verification sections. The Problem and Change sections state the failure, the reproduction, and the fix clearly. The Scope section links issue #23378 and says the change only touches the desktop-local bootstrap retry budget. The Verification section gives focused test results, check:changed results, and real Linux Electron captures with links. Two points are weak. The description is very long, and much of it is evidence detail and a review log that the template does not ask for. The description also includes an unresolved product-policy disagreement. The review log says the 15 s to 60 s change extends the failure wait by 45 s and that a maintainer decision is still open. That tradeoff should be stated in the Change section, not only in the review log. The template also asks for a short note on the model and harness, and the description provides this. Evidence about the seed-evidence.py script is mentioned, but the review log says that script is out of scope, which conflicts with the Change section and should be resolved.

Resolution

  1. Move the timing tradeoff into the Change section. State that a persistently unresponsive backend now keeps the loading state for up to 60 seconds before failing, with 45 seconds more than before, and name the maintainer decision that accepts it. 2) Resolve the scope conflict for scripts/issue-23378/seed-evidence.py. Either remove it from this PR or explain in the Change section why a reusable evidence fixture belongs in this PR. The Change section currently says it adds one, while the review log says it is out of scope. 3) Shorten the description. Keep the Problem, Change, Scope, and Verification sections. Move the review log and long evidence tables to a linked comment or to the evidence index.

The seed script now requires an ISSUE_23378_DISPOSABLE_FIXTURE marker in a
user-owned evidence home before opening its database, refuses symlinked or

its demo workspace with mkdtemp inside the evidence home instead of a fixed

Fixed both seeder findings in 0f12ba695a: a disposable-fixture marker is required before database access, database symlinks are refused, and the workspace is created atomically with mkdtemp inside the evidence home. Disposable SQLite checks covered missing marker, symlinked marker/userdata/database/sidecar, live-home aliases, world-writable home, and successful seeding; victim data stayed intact. check:changed passed, including 4/4 auth tests. Desktop auth code is unchanged.

Reject group-writable fixture directories.

When userdata is group-writable, a group member can replace the checked database entry with a symlink before sqlite3.connect opens it. The table reset can then delete rows from another database accessible to the script user. The 0o002 check permits this state. Reject group-writable directories before database access.

A group member could replace a checked userdata entry between lstat and the
sqlite open, so the seed guard refuses group as well as world write (0o022).
The usage now creates the evidence home, marker, and dev database under
umask 077 instead of weakening the guard for umask 002 hosts.

Fixed the group-write guard in 6fd3a70a42: checked entries now reject mode 0022, and documented home/marker/database initialization uses umask 077. Disposable SQLite checks refused group-writable home, userdata, database and WAL sidecar, and world-writable userdata; a private fixture seeded successfully. The documented marker setup produced home mode 700 and marker 600 even from umask 002. check:changed passed, including 4/4 auth tests.

Assert that the timeout starts a retry before releasing the backend.

The shared resumed Deferred lets one request wait for 30 seconds and then succeed. The test can therefore pass if the 10-second request timeout is removed. It also does not detect removed retries or an incorrect retry interval.

Track request count. Assert one request at 10 seconds and two requests at 10.5 seconds, then release the backend at the existing 30-second mark.

Reviewed the retry-count nitpick against the source. Keeping the existing regression focused on this defect: it fails with the old 15-second outer budget and succeeds after 30 seconds of backend silence with the 60-second budget. Removing retries alone still makes it fail while the unchanged 10-second request timeout remains. Assertions at exactly 10 and 10.5 seconds would pin unchanged request-timeout and retry-spacing policy rather than add proof for this one-constant fix; the real desktop recordings separately show timeout/recovery behavior.
