fix(server): new worktrees borrow submodule objects from the source checkout - #23269
Linked worktrees get their own submodule repositories, so creating a worktree ran a fresh git submodule update --init --recursive that cloned every submodule from its remote again, even when the source checkout already had it in .git/modules. On a repo with ~1 GiB of submodule history, that took ~17 s of the first message in a new thread (#9853).
Change
One Git command, still a single git submodule update (apps/server/src/vcs/GitVcsDriverCore.ts):
Git's submodule.alternateLocation=superproject borrows each submodule from <alternate>/modules/<name>. A linked worktree shares the source's object store instead of listing it as an alternate, so for this one command the shared store is passed as GIT_ALTERNATE_OBJECT_DIRECTORIES, with an empty temporary GIT_OBJECT_DIRECTORY as the primary.
--dissociate copies whatever was borrowed, so the worktree never depends on the source.
submodule.alternateErrorStrategy=ignore: Git itself skips sources it can't borrow from (uninitialized, shallow, grafted) and clones those normally.
If the borrowing command fails for any reason (e.g. Git < 2.18, which lacks submodule update --dissociate), the plain update runs as before.
Git still owns active/update=none/fetchJobs policy, name→path mapping, stale sources and progress output, so there's nothing to keep in sync with Git. Nested submodules still clone from their remote as they do today: --dissociate drops the parent's alternate before Git recurses.
Compared with #9854 (98 production lines plus a per-module loop, Git config parsing and its own recursion): +48/−13 in one file, mostly the argument list and a comment.
The existing worktree submodule test now empties the submodule remote's objects after the source has cloned it. Fails on main (expected false to equal true; the remote can't serve the objects) and passes here. It then deletes the source's .git/modules and runs fsck in the worktree submodule to prove the copy is independent.
All 161 GitVcsDriverCore.test.ts tests and vp run check:changed pass.
Manual matrix on Git 2.56, Linux, file:// remotes, run directly on the Git command the driver issues (✓ = correct checkout, no alternates left behind, temporary object dir stayed empty):
Top-level submodules made zero object want requests. The tiny-module cost is ~2 ms per module for the dissociate repack and is dwarfed by a real network round trip. Local file:// fixtures understate the gain for real remotes.
Not checked: Windows and macOS. The env var holds a single path, so its separator shouldn't matter.
Model and harness: Claude Opus 5.5 via Claude Code in T3 Code.
…heckout
Submodule repositories are per worktree, so `git submodule update` cloned
every submodule from its remote again even though the source checkout
already had it in `.git/modules`.
Use Git's `submodule.alternateLocation=superproject` to borrow from the
source's `.git/modules/<name>`, exposing the shared object store as an
alternate for that one command, and `--dissociate` so the worktree keeps
its own copy. If the borrowing command fails, retry the plain update.
Macroscope's review found this PR requires human approval — This PR changes the default submodule checkout path for all new worktrees by automatically substituting shared object storage and suppressing redundant remote transfers, with a fallback to the previous behavior. The implementation is localized and tested on the primary scenario, but the runtime impact of the new Git object-store behavior merits human review.

Worktree submodule checkout now tries to use objects from the worktree’s shared object store. If that attempt fails, checkout retries with a regular update. Tests cover both outcomes and verify submodule integrity after removing source submodule objects.

Summary
Submodule object reuse and worktree validation apps/server/src/vcs/GitVcsDriverCore.ts, apps/server/src/vcs/GitVcsDriverCore.test.ts
Submodule updates use a helper that preserves recursive mode, unlimited timeout, and optional progress output. Checkout first tries a temporary empty object store with the worktree’s shared objects as an alternate and --dissociate. If that attempt fails, checkout retries with a regular update. Tests cover both outcomes, remove source submodule objects, and run git fsck in the worktree submodule. Test spawners identify update commands by the presence of both submodule and update arguments.
Worktree checkout still falls back successfully, but repeated borrowing failures may slow creation without a clear diagnostic. This is a bounded follow-up rather than a demonstrated merge blocker.

Explanation
The title names the main change: new worktrees borrow submodule objects from the source checkout. The raw summary and objectives confirm that a single submodule update now borrows objects via alternates with --dissociate and falls back to the plain update on failure. The title follows the conventional commit format and is specific to the change.
Full details: Description check
Explanation
The description follows the template sections (Problem, Change, Scope and approval, Verification). The Problem section explains the repeated submodule clone cost and includes reproduction context (~17 s delay, issue #9853). The Change section explains the Git command and fallback behavior. The Scope and approval section links the fixed issue #9853 and the superseded PR #9854, and it notes reproduction on Linux. The Verification section gives specific test results, a manual matrix, and states what was not checked (Windows, macOS). The template asks for a model and harness line, and the description includes one. The Scope section does not clearly state maintainer approval of direction, and the issue link is an author-linked issue rather than an explicit approval comment. Overall the description is mostly complete.
Full details: Linked Issues check
Explanation
Directly linked issue [#9853] requires four things for worktree submodule preparation: (1) reuse locally available submodule objects, (2) keep the selected gitlink commit, (3) fetch missing objects, and (4) keep the worktree usable after the source submodule is removed or pruned.
Current code (apps/server/src/vcs/GitVcsDriverCore.ts, whole-PR diff against merge base 61c3794):
borrowSubmodules reads the shared object path with rev-parse --git-path objects. It sets GIT_ALTERNATE_OBJECT_DIRECTORIES to that store and GIT_OBJECT_DIRECTORY to an empty temporary directory. It also passes -c submodule.alternateLocation=superproject and -c submodule.alternateErrorStrategy=ignore. This addresses (1).
The borrowing command is still submodule update --init [--recursive] --dissociate, so Git still selects the gitlink commit and fetches objects that the source does not provide. This addresses (2) and (3).
--dissociate copies borrowed objects into the worktree submodule. The PR test removes the source .git/modules and runs fsck in the worktree submodule. This addresses (4).
If the borrowing path fails, Effect.catch runs the plain updateSubmodules(updateArgs). updateArgs keeps --recursive in recursive mode, so the fallback keeps the previous behavior.
The issue scope is the server Git-driver worktree path, and the change stays in that path. Nested submodules still clone from their remote because --dissociate removes the parent alternate before Git recurses, as the PR description states. The reported Linux Git 2.56 matrix and the existing test support these results. Windows and macOS are not verified, and the issue lists them as unmeasured. This does not block a compliance verdict because the issue requirements are not platform-specific.
Full details: Out of Scope Changes check
Explanation
The whole-PR production change is limited to worktree submodule update code in apps/server/src/vcs/GitVcsDriverCore.ts. The diff introduces updateArgs, the updateSubmodules helper, and borrowSubmodules, then routes submodule update through them. The helper keeps timeoutMs: null, the recursive flag, and the LANGUAGE: "C" progress env behavior. These changes support [#9853] and do not change active, update=none, or fetchJobs policy, which Git continues to handle. The test changes, per the change summary, adapt command matching for the added -c arguments and add borrowing, fallback, and independence coverage. Those tests support the same objective. No unrelated production change appears in the reviewed diff. I did not inspect the test file diff directly, so this verdict relies on the change summary for test scope.

restored the remote with the source cache still absent. a second app-created worktree cloned normally, read the same file, and passed fsck with clean status.

Used separate main and PR checkouts with one background dev server at a time, isolated app state, repository Playwright and /usr/bin/google-chrome. Created the real application and submodule repositories through a Codex gpt-6.1-sol turn, added the project through the web UI, selected New worktree, and submitted the same verification prompt on both revisions. No mocks, seeded database, replay provider, or direct driver invocation was used for the app checks.
Main 80a2351fcb909034e65a512dfabeb3cdfd367762: after the source had cloned the submodule, made the remote unable to serve its objects. The app-created worktree left shared empty; the server logged the checkout failure and the real provider reported SUBMODULE_MISSING.
PR: with the same source commit and unavailable remote objects, a new-worktree turn reported SUBMODULE_PRESENT, read shared-library-v1, ran the parent app, and reported a clean worktree without repairing or fetching anything itself.
Independence: moved the source .git/modules away while the remote was still unavailable. A follow-up provider turn passed submodule fsck, read its committed files and greeting, and confirmed no alternates file. The initial greeting command encountered Node module-type inheritance from the enclosing checkout; explicitly loading the existing CommonJS source resolved that unrelated loading issue without changing any files.
Neighboring path: restored the remote, deinitialized the source and moved its cached modules away. Another UI-created worktree cloned normally. The provider confirmed REMOTE_CLONE_OK, clean fsck, a working parent app and no alternates dependency.
Existing focused checks: vp test run apps/server/src/vcs/GitVcsDriverCore.test.ts -t "submodule" through blacksmith passed all 4 selected cases, including borrowing failure fallback and submodule mode policy. All 29 reported CI contexts are successful.

Native desktop, iOS/Android, macOS/Windows, relay/tunnel connections, and other providers were not exercised. No network performance claim: the deterministic regression used a local file remote with unavailable objects, then a healthy remote for ordinary cloning. Nested, shallow and partial-clone repositories and older Git versions were not manually exercised here; forced borrowing failure and mode selection were covered by the existing focused checks.
The fallback remains correct, and Git operation spans provide general tracing. However, Effect.catch(() => updateSubmodules(updateArgs)) suppresses the borrow failure. The existing warning runs only when both attempts fail, so a successful fallback does not show that the extra update was required.
Log a bounded fallback event and keep the regular-update fallback. Do not attach the raw cause because GitCommandError can contain an arbitrary optional cause.

Update the Effect.catch fallback around updateSubmodules to emit a bounded
debug-level event before retrying with the regular update. Include only safe
context such as worktreePath; do not attach or log the raw failure cause, and
preserve the existing fallback behavior.
