Problem

Repairing or updating an installed service writes its selected version and definition before activation. A write, manager command or cancellation failure can therefore restart the wrong selection. Conversely, a start command can return an error after launching a replacement that has already migrated the database, so switching back at that point can reopen migrated data with the older server.

Change

  • Snapshot the installed definition, final stopped state and deferred-restart marker. Restore them before restarting the prior service when a failure happens before a command can start the replacement.
  • Separate manager preparation from service startup. Once systemctl restart or launchctl bootstrap is attempted, preserve the replacement selection and its database state even if the command fails or is interrupted. Do not guess that the old runtime can safely reopen that database.
  • Attempt every saved file restoration even when an earlier restore fails. Retain the first failure and leave the service stopped after an incomplete restore. Log a fixed message explaining the restore failure and stopped service without underlying cause text.
  • Preserve committed update records during launcher refreshes and pending updates' original database/snapshot association. Clear deferred-restart markers only when the selected launcher executable actually starts.
  • Extend existing local runtime metadata and doctor --dry-run to distinguish CLI, server and launcher Node versions/executable paths. Older records remain supported. No HTTP endpoint is added.
  • Document the existing host-side launcher refresh procedure and extend archive smoke to check the packaged runtime against both running processes, expected HTTP page/status/content-type, environment metadata and a full launcher restart. A literal optional <html> tag is not required. Retry the archive-directory move briefly to tolerate Windows retaining an executable lock after process exit.

Scope and approval

This PR contains the managed-service lifecycle, diagnostics and associated regression/smoke coverage. The Node runtime pin and native-build guard landed separately in #23165. This PR targets main independently: this smoke test compares all processes with the actual packaged runtime, so it works before and after the separate Node update. It does not itself change release Node pins.

Verification

  • New Linux/macOS regression cases simulate the replacement writing a migrated database and committed state before a start-command error or interruption. All four fail on the earlier implementation and pass with this fix; no old-runtime restart is issued and the replacement state/definition/database remain together.
  • All 66 bootService.test.ts tests passed. Eight restore-failure regressions fail before the follow-up fix and pass afterward: state/definition failures on Linux/macOS, with present/absent restart markers. They verify remaining files are restored and no unsafe restart is issued. The same cases also check the explicit restore-failure log and absence of the injected cause text; the new log assertions fail before the diagnostic follow-up and pass afterward. Existing manager fakes also cover pre-start write/preparation failures, cancellation, other-home restoration, committed records and pending/interrupted rollback with a decoy database and unrelated snapshot.
  • All 103 adjacent tests and the server/scripts typechecks passed after the restoration fix. vp run check:changed HEAD then passed before committing the two-file follow-up, including format, lint, knip, generated GraphQL checks, server typecheck and all 66 boot-service tests. Focused authentication, pairing, runtime-install/self-update, CLI service/update and restart-continuation suites passed on the original combined implementation; CI also passed that earlier head.
  • Built the native macOS arm64 executable and archive with Node 26.12.1, then ran the expanded archive smoke with empty PATH. The new runtime consistency checks use the artifact's preflight metadata rather than depending on fix(build): pin Node 26.12.1 for development and standalone releases #23165's build-pin helper. The expanded macOS smoke passed again after rebuilding the latest restore diagnostics; actual Windows lock behavior remains for release verification.
  • An additional isolated artifact exercise reuses the existing bootService.test.ts systemd fake to control captured real subprocesses. It upgrades the checksum-verified published 0.0.44 archive to the source-built artifact, then stops/starts the complete launcher again. The source artifact has this checkout's local 0.1.1 application stamp; it is not a published release.
published 0.0.44: launcher Node 26.8.2; server Node 26.8.2
source build: launcher Node 26.12.1; server Node 26.12.1
full restart: launcher Node 26.12.1; server Node 26.12.1
installed definition: selects the same replacement executable after restart
doctor --dry-run: CLI, server and launcher each report Node 26.12.1
preserved: settings, service.env, environment identity, existing authenticated session
pairing: an unused pre-upgrade credential still exchanges after the upgrade
restart-pending: absent after restart

All homes, databases and authentication fixtures are isolated. No developer userdata, private audit backups or OS-wide service was used. The transcript contains only synthetic verification results.

Remaining verification

Actual systemd/launchd integration, an OS reboot and real provider-session continuation were not exercised; continuation was checked through focused orchestration tests. Effect cancellation and interrupted database restoration were tested. SIGKILL/power loss between service-definition/state writes still has no durable transaction recovery. Other archive platforms and production signing/notarization remain with existing CI/release verification; the local macOS archive is signed ad hoc. Release smoke passed before the split.

Approvability

Verdict: Needs Human Approval

Macroscope's review found this PR requires human approval — This PR substantially changes the production background-service upgrade and recovery lifecycle across systemd and launchd, including persisted selection and failure/cancellation handling. Its extensive tests reduce risk, but the orchestration complexity and operational side effects exceed the scope of an automatically approvable change.

🩺 Stability & Availability | 🟠 Major | ⚡ Quick win

Attempt every snapshot restore before leaving the service stopped.

previousFiles restores the state file, unit file, and restart-pending marker in sequence. If an earlier restore fails, the loop exits before restoring the remaining files and before manager.restart. The cleanup then suppresses the restore failure. An install failure can therefore leave replacement state mixed with the previous unit or marker while the service stays stopped.

Capture the first restore error, continue restoring the remaining files, and re-fail before manager.restart. This preserves the existing safe behavior of not restarting after an incomplete restore while preventing one failure from silently skipping the other rollback operations.

Addressed the outside-diff restoration finding in 490012d. Cleanup now attempts every saved state, definition and restart-marker restoration, retains its first error, and leaves the service stopped before manager reload/restart when any restoration fails.

Eight Linux/macOS regression cases fail on 4f746bf and pass with the fix. They cover state/definition restoration failures and present/absent restart markers. All 103 adjacent tests passed; the final two-file check:changed run passed, including all 66 boot-service tests and affected typechecks. The rebuilt macOS arm64 archive also passed the expanded smoke with CLI, server and launcher on Node 26.12.1, HTTP validation, environment identity and full launcher restart. Actual Windows behavior and OS service-manager integration remain release verification.
