Agents in t3code spend most of their turns before the first edit finding code. Each new session starts cold and reads the same areas again.

This adds 1 to 3 entry points per area to "Where code lives" in AGENTS.md, so a new agent opens the right files first. It also points script lookups at "Verifying".

Deliberate exception: the Documentation section says not to keep file catalogs. This is a short list of hubs to start from, not a catalog. Please decide if you want to keep it.

Measured baseline

CLIProxyAPI capture data, Claude sessions in t3code. Last 28 days (n=456), before the first edit: p50 22.5 tool calls (19 reads or searches), 23 model requests, 4.0 minutes. p90 is 67 calls and 22 minutes. 32% of sessions read a package.json before the first edit.

Share of sessions that read each path before the first edit, last 14 days (n=270):

Directory Sessions File Sessions
apps/server/src 66% apps/server/src/ws.ts 17%
apps/web/src 52% apps/server/src/orchestration-v2/Orchestrator.ts 17%
packages/contracts/src 44% packages/contracts/src/orchestrationV2.ts 15%
packages/client-runtime/src 43% apps/server/src/orchestration-v2/ProjectionStore.ts 14%
apps/web/src/components 40% apps/server/src/orchestration-v2/Adapters/ClaudeAdapterV2.ts 13%
apps/mobile/src 38% apps/web/src/components/ChatView.tsx 12%
apps/server/src/orchestration-v2 37% apps/server/src/orchestration-v2/Adapters/CodexAdapterV2.ts 9%
packages/shared/src 33% apps/server/src/orchestration-v2/ProviderSessionManager.ts 9%
packages/client-runtime/src/state 28% packages/contracts/src/settings.ts 9%
apps/mobile/src/features 20% apps/server/src/auth/RpcAuthorization.ts 9%

Notes

  • AGENTS.md grows by 1,460 bytes, from 21,463 to 22,923. The Codex limit is 32 KiB.
  • Every path in the new text exists on main. Orchestrator.ts is not repeated, because "How it works" already names it.
  • Most provider adapters live in packages/provider-*/src/server/adapter.ts, not in orchestration-v2/Adapters/, so the map names that pattern too.
  • packages/shared has no hub file, so its bullet stays as it was.

Open questions

  • The brief said AGENTS.md is 21,229 bytes on main. It was 21,372 at 7ffc3bb7e8 and is 21,463 after #22764. Default: I counted the 1,500 byte budget from current main.
  • packages/shared and docs/internals have no single hub file. Default: no entry points for them. docs/internals/overview.md is already linked from "How it works".

Re-measure

7 days after merge, Theo runs the first-edit-weekly and read-paths saved queries from the fleet cliproxy-data skill and compares them with the baseline above.

Agents spend most of their pre-edit turns finding code. List 1 to 3 hub
files per area so a new session opens the right files first.

Macroscope's review found this PR approvable — This PR only updates AGENTS.md with contributor navigation and entry-point guidance; it does not modify product behavior, defaults, schemas, or deployment configuration. The change is documentation-only and has no customer-request runtime blast radius.

Explanation

The description clearly explains the motivation, proposed change, baseline data, and planned post-merge measurement. It does not provide the required Problem, Change, Scope and approval, and Verification sections. It also omits a triaged issue or maintainer approval, and it does not report focused checks with observed results.

Resolution

Rewrite the description using the required section headings. Add the relevant issue or explicit maintainer approval, or explain why this focused documentation change qualifies for an exception. Describe the verification performed, including checks that confirm the referenced paths exist and any limitations. Retain the baseline and post-merge measurement plan under the appropriate sections. Include the agent model and harness as the final line if an agent was used.
