problem

failed final file saves stop when the editor closes, leaving the last edit unsaved. automatic retries also need to avoid replacing another client's newer save.

change

retain @kvnloo's bounded close-time retries and draft guard, with less coordinator state. conditional writes compare contents under a shared file lease, held until native writing settles even after cancellation. the hook preserves its acknowledged baseline and skips retries against older servers.

verification

blacksmith vp run check:changed passed: formatting, lint, knip, graphql, 30 affected package typechecks and 64 tests. the cancellation regression failed before the explicit interruption mask and passed afterward. real chrome checks reproduced the loss on main, recovered the final save here, and rejected a stale save from a second independent client.

final-head ci and human approval remain pending. desktop/mobile and tunnel runtime checks are unverified. external processes and separate servers are outside the shared lease. a lost success response can leave a saved draft marked pending.

scope and approval

maria requested this focused takeover of https://git.cafe/pingdotgg/t3code/pulls/20738. it fixes the existing editor-close save failure; conditional writes resolve the original review's data-integrity blocker. no unrelated downstream features are included. final merge approval remains with maria.

evidence

before: reopening after the failed close-save still shows the original disk contents.

main loses the final closed-editor save

after: the same failure and recovery leaves the final edit on disk.

bounded retry saves the final edit after close

If the editor is reopened before this retry fires, the disposed coordinator can write its stale latestContents after the new editor has saved, overwriting the newer file contents. onConfirmed runs only after persist has written, so returning false cannot prevent this data loss; validate the shared optimistic revision before calling persist and cancel the retry if it has advanced.

Addressed the stale-write concern in fork commit da6e9d9. A disposed coordinator checks its proposed retry against the current unsaved optimistic draft through useFileSaveCoordinator; a replaced or cleared draft blocks the retry before calling persist. Added a regression for a newer draft. Isolated source model: 6/6 pass; current-head CI is running. Appreciate the review.

Approvability

Verdict: Would Approve

Macroscope's review found this PR approvable — This is a narrowly scoped fix that retries failed final file saves after editor close, with regression coverage and no schema, infrastructure, security, billing, or default-setting changes. A High-severity finding remains regarding stale retries potentially overwriting newer editor contents, which represents a material data-integrity risk.

Walkthrough

The workspace now supports conditional file writes and reports conflicts when expected contents do not match. The web save flow uses this support for bounded retries after disposal and keeps pending state when a save is not confirmed.

Changes: File save recovery

Layer / File(s) Summary
Conditional write contract and workspace behavior
packages/contracts/src/project.ts, apps/server/src/workspace/WorkspaceFileSystem.ts, apps/server/src/workspace/WorkspaceFileSystem.test.ts
Project-file schemas add conditional-write and conflict fields. Workspace reads report conditional-write support. Writes compare expected contents under a workspace lease and return a conflict when contents differ or the read is truncated. Tests cover cancellation, stale writes, and concurrent writes.
Retry failed saves with current contents
apps/web/src/components/files/fileSaveCoordinator.ts, apps/web/src/components/files/useFileSaveCoordinator.ts, apps/web/src/components/files/projectFilesQueryState.ts, apps/web/src/components/files/fileSaveCoordinator.test.ts, apps/web/src/components/files/useFileSaveCoordinator.browser.test.tsx
The coordinator applies up to three close-time retries with exponential delays. The hook supplies expected contents for eligible retries and does not confirm writes that report conflicts. Tests cover retry outcomes, changed drafts, unsupported conditional writes, and revoked write permission.

Merge Risk: High · up to aa667

The save-recovery flow can still overwrite a newer edit after a failed save, including across separate server processes, so these guards should be corrected before merge.

Security architecture risk: Low · up to da6e9

Retries retain the existing file target and write permissions, and stop when the current draft no longer matches. No authorization bypass was demonstrated. Remaining risk concerns the longer write lifetime and interactions with independent writers, which are not protected by an atomic version check.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • inferred — The incremental exposure is additional write attempts after closure for each affected file session, not a broader target selector or new privilege. Multiple closed sessions can retry independently, but each retains its original environment and file target and remains subject to the existing command authorization path.

Trust Boundaries and Controls

  • inferred — The draft-content predicate is a local ownership check, not an atomic storage condition. Same-client queue ordering counters an older retry overtaking a subsequently submitted write, but it does not coordinate independent clients or external filesystem writers. Unconditional storage writes predate this PR; the added retry lifetime makes those interactions relevant without establishing a security regression.

Hardening Proposals

  • proposed — If preserving intervening writes from independent editors or processes is a required guarantee, use a server-enforced expected version or equivalent conflict check rather than relying solely on optimistic draft equality.

Explanation

The title "fix(web): retry failed final file saves after editor close" follows conventional commit format and names the main change: retrying failed final saves when the editor closes. The changeset adds close-time retries with backoff and a retry cap in FileSaveCoordinator, plus conditional writes on the server. The title covers the primary user-facing fix, though it does not mention the conditional-write protection against overwriting newer saves.

Maintainer takeover update: the focused coordinator/hook suites now pass 30/30 on current main, and a real isolated Linux editor verified recovery after a failed final save and editor closure. The local rewrite trims redundant state and tests, but I am retaining a blocker before publication: a retired retry in client A can overwrite a newer save from client B because drafts are runtime-local and projectsWriteFile is unconditional. One independent reviewer considered this pre-existing; the other identified the extra automatic post-close writes as the incremental data-loss case. The current hook guard proves same-runtime draft protection only. A conditional server write and a two-client regression are needed to make that guarantee reliable; this needs a broader write-boundary change than the client-only patch. No merge performed. The review objection remains open.

Related to the conditional-write blocker above: #22956 proposes editing text files outside the workspace in the file panel, with saves that refuse to write when the file changed since it was read. If that write boundary is accepted, it could cover workspace autosaves too (open question 3 there).

Treat a retry as successful when the file already holds the attempted contents.

A close-time write can reach the server while its response is lost. The first attempt sends no expectedContents, so the server applies it unconditionally. The coordinator records a failed save and schedules a close retry. That retry sends expectedContents set to the old baseline. The file now holds input.contents, so the server's comparison fails and it returns conflict: true.

The hook treats that response as a conflict. onConfirmed returns false, so the draft is not confirmed and pending stays true for a file that already holds the saved contents.

Treat an already-applied write as success. The conflict check still rejects real changes made by another client.

thanks @kvnloo. the bounded backoff and retained unsaved draft address the failed final-save lifecycle correctly. i kept your commits and intent, brought in main, and removed the redundant retry-pending flag and reset.

retries now require a matching local draft and a server-enforced contents precondition. competing writes share the file lease, including until cancelled native writes settle. this prevents a retired editor's retry from replacing another client's completed save. the hook retains its last acknowledged contents when the query cache is stale. older servers keep the draft and skip automatic retries.

verification passed through blacksmith: vp run check:changed (format, lint, knip, graphql, 30 affected package typechecks, 64 tests). the corrected cancellation regression failed before the explicit uninterruptible write and passed afterward. real chrome editor verification reproduced the failed close-save on main and recovered it here. two independent browser clients confirmed a stale conditional retry leaves the newer file untouched.

both follow-up reviewers accepted the baseline fix and identified the cancellation issue corrected in aa6670f. the requested review-round budget is exhausted, so neither has approved this final head. all 27 final-head checks are green, with no new code findings from the automatic review. human approval of the final cancellation fix remains outstanding.

known limits: @kvnloo, a lost success response can leave an already-saved draft marked pending; the conservative conflict response retains it. external processes and separate server instances do not share this in-process lease. desktop/mobile and tunnel runtime verification remain unverified. uploaded video playback and seeking passed in system chrome; git.cafe renders the external uploads as links, so inline playback there is unverified.

Make the conditional write cross-process atomic.

withWorkspaceLease only serializes calls within one server process. apps/web/src/components/files/fileSaveCoordinator.ts:37-40
🗄️ Data Integrity & Integration | 🟠 Major | ⚡ Quick win

Make the first close-time flush conditional.

When the open-editor write fails, closeRetryFailures remains 0. The later dispose() call therefore performs a non-retry write and omits the retained expectedContents. The server then uses an unconditional O_TRUNC write, which can overwrite a newer concurrent save.

Pass an explicit retry flag for the first close-time flush. Capture the baseline when no earlier save captured it, so an editor that closes before its first flush retains the existing behavior.

apps/server/src/workspace/WorkspaceFileSystem.ts:428
🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Return supportsConditionalWrite: false for host-file reads.

Absolute and ~/ reads are allowed, but the project contract states that only workspace-relative paths are writable. readFile currently advertises conditional writes for those results, while writeFile rejects the same paths. The save coordinator treats this field as a per-result capability and may send expectedContents for that path.

The current FilePreviewPanel renders host files read-only, so this does not establish a normal editor save failure. The capability metadata is still incorrect for repository consumers.

supportsConditionalWrite to false, while workspace-relative reads retain true;
ensure the resolved target’s capability is propagated into the returned result.
