A scheduled task that asked for a new worktree on the Scratch project could never start.

Scratch (~/.t3/scratch) is a plain folder, not a checkout, so every git provisioning step refused it:

Workspace preparation failed during provision worktree: Git command failed in
GitWorkflowService.remoteExists (/home/kriday/.t3/scratch): Failed to resolve the VCS driver for this Git command.

Preparation runs in a background fiber, so launch returned success first. The task recorded last_run_status: succeeded with a null last_run_error, the thread failed 68ms later, and the provider never started. Nothing surfaced until you opened the thread.

Cause

Scratch threads already get a dated folder of their own when they launch at the project root, but that only fired for an exact {type:"root"} strategy. A worktree strategy bypassed it and went straight to git.createWorktree / git.remoteExists, which resolve a VCS driver first and fail hard on a non-repository.

The web scheduled-task editor defaults every new task to workspaceMode: "worktree" regardless of project, and MCP hardcodes it for any unbound task, so this config is one click away. A guard for exactly this existed in dd6ba84dc9 ("fall back when new worktrees are unavailable") and was dropped in de34391427 ("feat(orchestrator): introduce new orchestrator").

Fix

Resolve the strategy before it is recorded on the run: a worktree request on a project with no repository becomes a root launch, which the existing block then answers with a folder of its own, identical to what a root launch produces today.

Detection failures keep the requested strategy, so a real git error still surfaces instead of being swallowed.

Doing this in launch rather than prepareInBackground matters: the strategy is persisted onto the run via dispatchMode and replayed by retryPreparation, so degrading later would record a lie and retry would fail forever. Degrading up front also leaves tracked === false, so the abandoned-worktree cleanup never runs against a path it cannot remove.

Tasks already saved with a broken strategy pick this up on their next fire. Each run builds a fresh commandId, so no migration is needed.

Verification

  • New test: a worktree request with isRepository false claims a Scratch folder, never calls createWorktree, and records no branch.
  • New test: detection failure keeps the worktree strategy.
  • Confirmed the first test fails without the fix (expected null to equal '/scratch/folder-worktree').
  • ThreadLaunchService.test.ts 45 passed, scheduledTasks/ + ManagedProjectFolders.test.ts + GitWorkflowService.test.ts 34 passed.
  • tsc --noEmit clean on apps/server.

Left alone deliberately

  • Client-side coercion in the scheduled-task editors. The server fix covers web, mobile, MCP and existing tasks in one place. The editors defaulting to worktree is the source of the bad config and worth a separate pass.
  • Retry buttons on runs that already failed. Their strategy is persisted, and re-claiming would risk a second folder for a thread that already owns one.

Approvability

Verdict: Would Approve

Macroscope's review found this PR approvable — This is a focused, tested server bug fix that preserves existing Git and unsupported-VCS behavior while making plain-folder launches use the established per-thread folder path. A high-severity replay-isolation risk remains flagged around the recorded root strategy and should be resolved separately.

📝 Walkthrough

Walkthrough

GitWorkflowService adds Git repository detection. ThreadLaunchService uses the result to resolve worktree requests and select workspace preparation strategies. It checks initial-message receipts before resolving the strategy and reuses recorded workspace strategies during replay.

Changes

Worktree Strategy Resolution

Layer / File(s) Summary
Git repository detection
apps/server/src/git/GitWorkflowService.ts, apps/server/src/git/GitWorkflowService.test.ts
GitWorkflowService adds isGitRepository. It returns false when no repository is detected, returns true for Git, and fails for detected non-Git repositories or detection errors. Tests cover missing and jj repositories.
Resolve worktree strategy and prepare runs
apps/server/src/orchestration-v2/ThreadLaunchService.ts, apps/server/src/orchestration-v2/ThreadLaunchService.test.ts
For a worktree request without an accepted initial-message receipt, launch checks for a Git repository and resolves the request to root when none is detected. Detection errors fail as provision-worktree. Folder selection uses the resolved strategy, and preparation prefers the run's recorded workspace strategy. Tests cover non-Git workspaces, retries, replay, and detection errors.

Priority: ➖ Normal

Estimated code review effort: 3 (Moderate) | ~20 minutes

Change: Bug fix

Suggested reviewers: juliusmarminge

Merge Risk: ⚪ Minimal · up to fbae6

Non-Git worktree requests use a managed folder, and the identified retry and replay risks do not remain actionable. The change is mergeable after normal checks.

Security Architecture Review

Security architecture risk: 🟡 Moderate · up to fbae6

Normal Scratch launches retain separate thread folders, and repository-detection errors remain visible. However, recovery from a partially accepted launch can record a root workspace while preparing a thread folder. A later preparation retry can then switch execution to the shared project directory, creating a meaningful workspace-ownership risk.

Retained concerns

  • Medium · reliability · inferred: A partially accepted non-Git worktree launch can persist root while preparing its previously claimed thread folder. If that preparation fails and is retried, recovery consumes the persisted root strategy, clears the thread's folder binding, and runs setup at the shared project root. This breaks workspace ownership and failure containment across recovery. Ordinary successful launches and duplicate active replays are protected; the exposure requires partial message-dispatch failure followed by preparation failure and retry.
Security review details

Security Blast Radius

  • inferred — The recovery concern expands execution from one thread's managed folder to its shared project root. Setup receives that root directly, and runtime policy also selects it after the thread binding is cleared. This can affect sibling workspace data within existing execution permissions; cross-environment access or additional privileges are not established.

Security Findings and Attack Paths

  • inferred — The supported failure path is accepted thread creation, failed initial-message dispatch, partial launch recovery that records root but prepares the bound folder, preparation failure, and a fresh prepared-run.retry command. The websocket command handler routes this retry into retryPreparation, which uses the recorded root strategy. This demonstrates a reachable recovery inconsistency, not an unauthenticated exploit.

Trust Boundaries and Controls

  • observed — Repository errors are not converted into successful root launches. Scratch folder names sanitize message text and thread identifiers, and non-recursive directory creation claims ownership while handling naming collisions. These controls support normal fallback containment but do not reconcile persisted and executed strategies during partial recovery.

Resilience and Maintainability Implications

  • observed — Ordinary replay does not schedule preparation once the run has left preparing, and active same-command preparation is protected by its reservation. Failed-preparation retry intentionally returns an eligible failed run to preparing, so those ordinary replay guards do not prevent the later persisted-root recovery path.

Rebased onto main, and CodeRabbit's Major finding was correct. Fixed in 9104a7d.

The conflict was mechanical: main added a hasCommit harness option in the same two spots I added isRepository. Both are kept.

The finding. CodeRabbit said a replay re-runs the repository check and can contradict what the run already recorded. That is right, and the reachable path is worse than the one it described. Two flips cause it, and neither needs anyone running git init:

  • false → true: someone initialises a repository in the folder between attempts.
  • error → clean: isRepository errors on the first attempt, so orElseSucceed(() => true) keeps worktree, records it, and fails at createWorktree. The replay gets a clean false and degrades to a folder. The run records worktree while we prepare a folder.

Both come from the same mistake in my first commit: resolving the strategy from live filesystem state at a point where the surrounding invariant is "replay what the run recorded". The recorded value already exists on the run (Orchestrator.ts:5181) and prepared-run.retry already reads it back (ThreadLaunchService.ts:918). I was re-deriving it instead.

The fix is at preparationStrategy, not at the probe. dispatchMode.workspaceStrategy is only read when a run is created, so on a replay the orchestrator ignores it. The value that actually replays is preparationStrategy, and it now prefers the accepted run's recorded strategy whenever there is one. A first attempt is unaffected: its run records the strategy the launch just resolved.

const recordedStrategy =
  runId === null
    ? undefined
    : projection.runs.find((run) => run.id === runId)?.workspacePreparation;
const preparationStrategy: ThreadLaunchWorkspaceStrategy =
  recordedStrategy ?? (/* existing root-and-bound-folder fallback */);

On testing it, honestly: I wrote a test for the flip, and it failed. Not the assertion, the setup: reservePreparation keys on the commandId and the first attempt holds that reservation until its whole preparation fiber finishes, so a same-commandId replay cannot schedule while the first is in flight, and once it finishes prepared-run.release has already moved the run out of preparing. In-process, launch cannot re-prepare a replayed run at all.

The one way it can is a server restart, where the in-memory scheduledLaunches set is empty but the durable run is still preparing. That is not reproducible in this harness, so I deleted the test rather than ship one that passes vacuously. The guard is small and correct but currently unproven by a test. Flagging that rather than implying coverage I do not have.

Verification: ThreadLaunchService.test.ts 46 passed, scheduledTasks/ alongside it 109 passed across 8 files. Lint and format clean. I skipped the local tsc --noEmit after the rebase, since CI runs Typecheck and you asked me not to put load on the machine.

Macroscope's High finding is correct and it was a real isolation bug. Fixed in 106de311.

The problem. The fallback asked isRepository, which answers false for a jj project as well as for a plain folder. So a worktree request against Jujutsu was silently rewritten to {type: "root"}, folderForThread never ran (it only claims folders for the Scratch project), and the agent ran directly in the shared project checkout. A jj user asking for an isolated worktree got the shared checkout instead.

The existing test at GitWorkflowService.test.ts:29 already documents the semantics I walked into: it asserts isRepository is false for a jj repo. My fallback could not tell "no VCS" from "jj".

The fix. GitWorkflowService already had the right predicate, unused by me: detectGitRepositoryForCommand, which returns false only when no VCS repository exists at all and fails loudly for any other VCS. Exposed it as isGitRepository and used that. A jj project now keeps its pre-existing, correct failure ("currently supports Git repositories only; detected jj"), matching how WorktreeMcpService.ts:184 already rejects a non-git workspace.

isRepository is untouched and still used by ManagedProjectFolders, where "is this inside a work tree" genuinely wants the loose boolean.

One behaviour change worth naming: my previous commit had Effect.orElseSucceed(() => true) so a detection error would keep the requested worktree. I removed it, because a GitCommandError cannot distinguish "detection failed" from "detected jj" — swallowing it would have re-introduced this exact bug. Now both propagate as a provision-worktree launch failure. That is stricter than before, and it matches the existing precedent of failing with an actionable message rather than an opaque git error further down (WorktreeMcpService.ts:178).

Verification. Each new test was confirmed to fail against the old behaviour:

  • ThreadLaunchService: a jj worktree request fails with the unsupported-VCS detail and never calls createWorktree. Sabotaging the fix by re-adding orElseSucceed makes this test fail.
  • GitWorkflowService: isGitRepository returns false for a plain folder and fails with "detected jj" for a jj repo. Sabotaging it back to the loose handle?.kind === "git" check makes this test fail.
  • GitWorkflowService.test.ts 8 passed, ThreadLaunchService.test.ts 46 passed, scheduledTasks/ + ManagedProjectFolders.test.ts alongside them 130 passed across 10 files. Lint and format clean.

Not verified locally: tsc --noEmit got OOM-killed twice. This machine has 7.5Gi total with about 3.3Gi free, and I was asking for a 2.5Gi heap on top of a running dev environment. I backed off rather than keep fighting it, since CI runs Typecheck as a required check. Worth flagging plainly instead of implying I checked it.

Skip detection for an accepted launch without an initial message.

If initialMessage is absent, messageWasAlreadyAccepted is always false. Replaying an accepted worktree launch therefore calls isGitRepository again. A detection error can fail the replay even though thread creation already succeeded. Use the accepted launch receipt to avoid this check when no message remains to dispatch. This is the no-initial-message case of the previously reported replay-detection concern.

…as a root launch

A scheduled task that asked for a new worktree on the Scratch project could
never start. Scratch is a plain folder rather than a checkout, so git refused
every provisioning step: "Failed to resolve the VCS driver for this Git
command." Preparation runs in a background fiber, so the launch itself
succeeded and the task recorded a successful run while the thread died with
the provider never started.

Scratch threads already get a dated folder of their own when they launch at
the project root, but that only fired for an exact root strategy. A worktree
request bypassed it and went straight to git. Resolving the strategy before it
is recorded on the run makes both paths agree: a worktree request on a project
with no repository becomes a root launch and claims a folder like any other.
Detection failures keep the requested strategy, so the real git error still
surfaces rather than being swallowed.

Commit made by Space Bunny Free in opencode on behalf of Kriday.
A replayed launch re-derived its workspace strategy from a fresh repository
check. That check is not stable: a transient detection failure keeps the
requested worktree, while a later clean answer on the same folder says there is
no repository. The run had already recorded the first answer, so the replay
contradicted it and could schedule a worktree for a thread already bound to a
folder.

Take the accepted run's recorded strategy when there is one, which is what
prepared-run.retry already does. A first attempt is unaffected: its run records
the strategy the launch just resolved.

Commit made by Space Bunny Free in opencode on behalf of Kriday.
The worktree fallback asked isRepository, which answers false for a jj project
as well as for a plain folder, so a worktree request against Jujutsu was
silently rewritten to a root launch and the agent shared the project checkout.
Use a check that reports false only when no VCS repository is there at all and
fails for any other VCS, so jj keeps its existing unsupported-VCS error instead
of losing isolation.

Commit made by Space Bunny Free in opencode on behalf of Kriday.
A replayed launch had to pass a fresh repository check before it could read
the workspace its accepted run already recorded, so a detection failure
failed a launch whose message was accepted and a changed answer could
contradict the folder the thread bound.

The message command id is derived from the launch command id, so the
replay is known before any detection runs. Detection now only happens for a
first attempt, and the recorded strategy still wins over anything derived.

Commit made by Space Bunny Free in opencode on behalf of Kriday.
The recorded-strategy preference for replays also applied to a retry whose
message dispatch never landed. That retry creates its run here, so the run
only echoes the strategy chosen above, and preferring it over the bound-folder
recovery sent preparation to the shared project root and cleared the folder
the accepted create had already claimed.

The recorded strategy now only wins when the message was already accepted,
which is the replay it was written for.

Commit made by Space Bunny Free in opencode on behalf of Kriday.
Four tests covered three paths, and two of them shared a whole harness.
Merged the replay assertions into the non-repository test, staged the
partial-launch case directly instead of forcing a dispatch failure to
produce it, and pulled the jj detection fixture out of GitWorkflowService so
both tests share it. Trimmed the comments to what a reader cannot get from
the code.

Production behaviour and test coverage are unchanged: 68 tests pass.
