Group sidebar threads by project, support multi-project filtering, and show project avatars in group headers.

image image

Summary by CodeRabbit

  • New Features

    • Pinned and active threads are grouped by project. Expand or collapse groups, preview up to five threads, and select Show more to reveal additional threads.
    • Filter the sidebar by multiple projects at once; your selected project scope is saved.
    • Drag-and-drop sorting includes project headers and Show more rows, with drop targets limited to the source project.
  • Improvements

    • Threads opened through a route remain visible when their project group is collapsed.
    • Grouped thread rows use a more compact layout.

sidebarListItemId returns project-header and project-more keys raw, so sidebar-project-header:active:<projectKey> can equal a scopedThreadKey and produce duplicate sortable IDs. When the header appears first, resolveSidebarDropTarget resolves the thread ID to the header and rejects the drag as a non-thread. Encode these structural IDs with the colon-free namespace before returning them.

Dragging the only thread out of a project leaves its project header visible in the Pinned preview, producing a blank full-height project group until the drop commits. projectSection iterates every header from items and pushes it even when groups[section] has no matching threads; skip headers with no matching threads before adding them.

A snapshot-missing thread creates a General group with expanded: true, so its project header renders an enabled expand/collapse control even though toggleProjectGroup cannot resolve the synthetic project:<environment>:<project> key and returns without changing state. The control therefore does nothing for threads whose project snapshot has not arrived or has disappeared; handle synthetic groups in the toggle path or render them without an expandable control.

Approvability

Verdict: Not approved

Macroscope's review found this PR not approvable — This XL production UI change introduces project grouping, multi-project filtering, collapsed/limited thread previews, persistent state, and new drag-and-drop semantics rather than a narrowly bounded tweak. It changes default sidebar behavior and includes an unresolved high-severity sortable-ID risk affecting thread dragging.

📝 Walkthrough

Walkthrough

The sidebar supports multiple selected projects and groups pinned and active threads by project. The UI state store persists the project scope list alongside the legacy single-project key. Project headers and “Show more” rows participate in list ordering and drag projection.

Changes

Multi-project sidebar

Layer / File(s) Summary
Persist and select project scopes
apps/web/src/uiStateStore.ts, apps/web/src/components/Sidebar.tsx, apps/web/src/components/threadActionMenu.logic.ts
The UI state store parses and persists multiple project scope keys while retaining the legacy single-key field. The sidebar selector and thread menu support multi-project selection.
Build project groups and visible threads
apps/web/src/components/Sidebar.tsx
The sidebar maps physical projects to logical groups and derives visible pinned and active threads. Expansion preferences, routed threads, and per-section preview state affect group contents.
Render grouped sidebar rows
apps/web/src/components/Sidebar.logic.ts, apps/web/src/components/Sidebar.tsx
Project headers and “Show more” rows join the sortable list. Grouped thread cards use compact content, and project controls update expansion and preview state.
Project-aware ordering and drag behavior
apps/web/src/components/Sidebar.drag.ts, apps/web/src/components/Sidebar.logic.ts, apps/web/src/components/Sidebar.tsx
Drag projections place project rows around their threads. Drop-order keys include visible threads, and drag targets with project keys must match the source project.

Merge Risk: 🔵 Low · up to 21671

Dragging can temporarily misplace rows or hide empty project headers, and grouped threads lose a direct pull-request shortcut. These localized issues warrant fixes or explicit acceptance before merging.

Security Architecture Review

Security architecture risk: 🔵 Low · up to 21671

A multi-project selection can become “All projects” when an older version reads the saved preference, broadening what the sidebar displays. The selection is a display filter, not an established access-control boundary; no unauthorized access was verified.

Retained concerns

  • Low · architecture · inferred: A saved multi-project selection is represented as null in the legacy field. An older sidebar that reads only that field would show All projects instead of preserving the narrower display selection.
Security review details

Security Blast Radius

  • inferred — The demonstrated visibility effect is within the sidebar’s available thread and draft rows, potentially spanning multiple selected projects and environments. Exposure beyond data already supplied to the client was not established.

Trust Boundaries and Controls

  • observed — Normal drag collision checks reject targets in another logical project when both project keys are known. Drag-end processing resolves the target again and invokes thread mutations without repeating that comparison; server-side enforcement was not verified.

Resilience and Maintainability Implications

  • observed — Snapshot readiness delays removal of stale saved selections, and a scope change clears sidebar selection so bulk actions do not retain the former view’s selection.

Hardening Proposals

  • proposed — Define explicit downgrade behavior for multi-project preferences if restoring an older client must preserve a narrow sidebar view. Keep project ownership checks at the mutation boundary rather than relying on drag collision filtering as an authorization control.

Threads without a projectKey are pushed to the projection twice.

Line 193 appends every thread that has projectKey === undefined. Line 194 then appends every thread whose projectKey ?? "" is not in seen, and this includes the same undefined-key threads. The projection then contains duplicate entries. As a result, the height accumulation shifts the rows below them, and result[index] is overwritten. Remove the duplicate filter.

Reject unkeyed targets for project-scoped drags.

Section markers remain sortable over targets, but they have no projectKey. The current guard therefore accepts them. resolveSidebarDropTarget inserts the dragged thread into the global order at the marker slot, and the planner can persist assignments relative to rows from other projects.

Keep the pull-request control on grouped cards.

When projectGrouped is true, the card omits the details row that renders prBadge. Active and pinned cards use this mode, so cards with one linked pull request lose their direct pull-request control. Keep empty active project headers in the drag projection.

If an active project has no threads, this condition removes its header as soon as a drag starts. The header returns when the drag ends, which makes the sidebar layout jump. Keep empty active headers in the projection; omit a pinned header only when its group becomes empty.

The slim variant renders prBadge, but active and pinned sections use the card variant. That control does not replace the missing control on grouped cards. The tooltip also omits pull-request details when the server does not support multiple pull requests.

> Adds an opt-in **Group threads by project** setting. Active threads
sit under a header for each project, cards drop their project label to
become two lines, threads reorder only within their project, and
dragging a header reorders projects.

The sidebar shows active threads from every project as one list, and
each card repeats its project name and icon on its first line. With
several projects active at once, telling which threads belong together
means reading every card's label.

## Behavior

- **Setting:** Settings → General → Organization → **Group threads by
project** (client setting `sidebarThreadGrouping`, `"none"` by default).
It is a literal union so another grouping can be added later.
- **Headers:** active threads are clustered under a header with the
project's icon and name. Projects are the same logical groups the
project filter uses, so matching repositories across environments share
one header.
- **Cards:** under a header, a card drops the project icon and name and
puts the title on the status line, so it is two lines instead of three.
The branch, pull request, diff, environment, and provider line is
unchanged.
- **Other sections:** pinned threads stay a flat, hand-ordered list with
full cards showing their project. Snoozed and settled shelves are
unchanged.
- **Thread drag:** a thread only reorders within its own project.
Dropped among another project's rows, it joins its own project at the
matching position, and project order does not change. Order keys are
planned against the project's own rows. Dragging into or out of Pinned,
Settled, and Snoozed works as before.
- **Project drag:** dragging a header moves the whole project. While it
is lifted, its threads collapse and the other projects close up around
the gap; the drop slot is picked from the other projects' drawn
midpoints. The order is saved in the client's manual project order, the
same one the legacy sidebar uses, so it survives reloads but does not
sync between devices. Projects without a saved position lead, in the
order of their first thread.
- **Dropping below the list:** a thread moved down onto the Snoozed
header takes the last active slot (the end of its project) instead of
being rejected. This applies to the flat sidebar too.
- Keyboard jumps, previous/next navigation, and shift-click range
selection follow the rendered order.
- **Drop position (also the flat sidebar):** while dragging, the Pinned
and Active labels open 24px each and push the rows below them down, but
drop targets were compared at their rest positions, so a dragged thread
landed one slot below the row drawn under it. The collision check now
shifts the lifted card back by the labels above it. With grouping, the
drag preview also sizes a grouped card's slot by its two-line height
instead of the first card's height.

Upstream has a related open PR,
pingdotgg#13815, which groups pinned and
active threads into collapsible, compact title-only lists and adds
multi-project filtering. This change keeps the full cards and adds no
collapse or filter changes.

## Validation

- Dropping a card centered on another row's drawn position landed it in
that row's slot, dragging up and down, with grouping on and off. Before
the fix, each of these landed one slot lower.
- Unit tests cover the label-shifted collision check, the grouped card
slot height, grouped drop targets (rows stay in their project, projects
never move from a row drop, keys planned within the project), project
header drops (placement and rejected targets), and the drag preview (a
lifted header collapses its rows and the next project takes its place; a
row hovered over another project stays in its own).
- In the web app against a copy of a real database, with three projects
active:
- Toggling the setting switched between the flat and grouped lists
without console errors.
- A thread dragged within its project kept its new position after a
reload.
- A thread dragged onto another project's thread stayed in its own
project, and the list order did not change.
- Dropping one project's header on another's moved it into that slot,
dragging up and down, and the order held after a reload.
- A thread dropped on the next project's header, on its rows, or below
the last project's rows moved to the end of its own project.
- `vp test run` for the sidebar, settings, and contracts settings tests
(718 passed) and a web typecheck.

Not yet covered: the mobile thread list, the user guide and fork feature
ledger, and before/after screenshots with synthetic data.

Closing under the prior-approval rule. This changes the sidebar's default layout and navigation to collapsible project groups with compact rows, a five-thread cutoff, and multi-project filtering. The screenshots show the proposed design, but no maintainer approval of this product direction is linked or present in the discussion. Please agree on the direction and scope with maintainers in an Ideas discussion, then link that approval for reconsideration.
