What & why

The app's in-app workspace form hard-coded the Free tier, which kcap-web refuses for cloud behind the invite gate, so a new user could not get a workspace from the app. Choosing the cloud edition now opens kcap-web's sign-up (/get-started?tier=team&via=desktop) in the browser. Sign-in waits on "Finish in your browser, then continue here", and Continue runs today's Discover. WizardTenantProvisioner and the create/confirm/invite-code panels are removed. "Already have a workspace? Sign in", the local path, and the CLI's --org/--slug creation are unchanged.

The web half, which records the signup as the desktop path and keeps a desktop arrival on the Setting Up page, is kurrent-io/kcap-web#270.

Where to look

  • Discovery now probes each listed workspace: kcap-web adds the owner to the organization before the host is live, and a host that still 404s is left out. On the cloud path, a Continue that finds no workspace yet shows "Your workspace isn't ready yet." and keeps waiting; it is not an error.
  • The wait expires after 30 minutes (twice kcap-web's 15-minute provisioning budget) and cancels a stalled Continue. Expiry returns to the edition screen with a notice there.

Verification

  • Tests written first: 9 failing (6 sign-in VM, 2 composition, 1 edition), all passing after the implementation. A mutation removing the clock stop on leaving is caught.
  • App unit suite: 3607 total, 0 failed, 9 skipped. Solution build: 0 errors, 0 warnings.
  • dotnet publish src/Capacitor.Cli/Capacitor.Cli.csproj -c Release | grep -E 'IL[23][01][0-9]{2}' prints nothing.
  • No real sign-up has been run end to end.

🤖 Generated with Claude Code

Summary by CodeRabbit

  • New Features
    • Cloud onboarding now opens browser-based sign-up. Choose Continue afterward to check for a ready workspace and resume setup.
    • If the workspace isn’t ready, the app displays a status message while you wait. You can reopen sign-up from the app.
    • If sign-up expires, the app returns to edition selection with a notice.
    • When sign-in finds a single workspace during sign-up, the app asks you to confirm it.
  • Changes
    • Workspace creation and invite-code entry are no longer available in desktop onboarding.
  • Documentation
    • Updated the macOS setup instructions to explain browser sign-up and how to return to the app.

kcap-web owns sign-up (invite gate, Team trial, provisioning) and refuses the
Free tier the in-app form hard-coded, so the app opens its sign-up and waits.

📝 Walkthrough

The Cloud onboarding flow replaces in-app workspace creation and provisioning with browser sign-up. The sign-in step opens the sign-up page, then continues into workspace discovery. If the sign-up wait expires, the wizard returns to edition selection with a notice.

Merge Risk: ⚪ Minimal · up to 7fbdc

The browser sign-up handoff preserves workspace confirmation, and a refused attempt does not stop the expiry wait. No concrete merge-blocking risk remains.

Security architecture risk: 🔵 Low · up to 7fbdc

The browser handoff retains separate sign-in and explicit workspace confirmation. No introduced security issue was established, but the companion website behavior and guarantees around discovered destinations were not fully verified.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • observed — The app newly probes every workspace returned for the authenticated account before selection. Requests originate from the desktop, use server-supplied origins, omit the discovery bearer, and have a ten-second timeout. The probe checks HTTP(S) syntax; server-side destination restrictions were not established.

Trust Boundaries and Controls

  • observed — The new browser handoff does not replace desktop authorization. Existing WorkOS login and organization switching remain in the credential path, and cloud sign-up explicitly asks the user to confirm even a single discovered workspace.

Resilience and Maintainability Implications

  • observed — Departure cancels and awaits the active run. Successful sign-in stops the clock and clears deferred expiry before its event check; accepted departure and wizard close also stop the clock. Expiry navigation uses the wizard's serialized navigation gate rather than bypassing departure checks.

High-Level Assessment

Delegating sign-up to kcap-web is the appropriate boundary: it already owns invite gating, trial selection, and provisioning. Keeping the app’s form or duplicating those rules would retain the Free-tier mismatch and create a second signup implementation.

Action required

1. Cloud sign-in loses its code and workspace-URL fallbacks ✓ Resolved
Description
SignInStepViewModel.Phase always resolves to SignInPhase.SignUp while signing up and not yet
satisfied, so SignInPaneView.axaml's sign-up panel (only Continue and Reopen sign-up) replaces the
start panel that carries UseCodeCommand and ToggleUrlPanelCommand/ContinueWithUrlCommand. A
user whose browser can't redirect back to the app, or whose workspace signs in through the GitHub
App (and never appears in WorkOS discovery), has no way to use a device code or paste a workspace
URL until the 30-minute wait expires and sends them back to the edition screen.

## Issue description
`Phase` forces `SignInPhase.SignUp` whenever `_signingUp()` is true and the step isn't yet `Satisfied`, which hides the start panel (and its `UseCodeCommand`/`ToggleUrlPanelCommand`/`ContinueWithUrlCommand` actions) behind the new sign-up-only panel. Users who cannot complete the browser redirect, or whose workspace is linked via the GitHub App and never appears in WorkOS discovery, have no way to fall back to a device code or a pasted workspace URL until the 30-minute sign-up wait expires.

## Fix Focus Areas
- src/Capacitor.App/ViewModels/Onboarding/SignInStepViewModel.cs[156-159]
- src/Capacitor.App/Views/Onboarding/SignInPaneView.axaml[10-33]

## Recommended Fix
Expose the "Use a sign-in code" and "Use a workspace URL" affordances (and the URL text box) from the sign-up panel too, either by including them directly in `SignUpPanelVisible`'s view or by not hiding the start panel's alternative-path controls while `_signingUp()` is true. Ensure `StartAsync`/`ContinueWithUrlCommand` remain usable from this phase so a user stuck on a browser that can't redirect, or a GitHub-App-linked workspace, still has a path to sign in.

2. Browser launch failures stay hidden ✓ Resolved
Description
OnEnterAsync calls Open(_signUpUrl) after setting a ready status, but Open reports launch
exceptions only through Append. If the shell cannot open the sign-up page, the sign-up panel
displays neither that error nor a copyable URL, leaving the user waiting for a page that did not
open.
Code

src/Capacitor.App/ViewModels/Onboarding/SignInStepViewModel.cs[R322-324]

3. Signup wait comment embeds external timing 📘 Rule violation ⚙ Maintainability
Description
SignInStepViewModel documents its wait using kcap-web's current 15-minute provisioning budget
instead of describing only the local behavior. Any change to that external budget makes the comment
stale and can mislead maintainers reviewing the timeout or adjusting the signup flow.
Code

src/Capacitor.App/ViewModels/Onboarding/SignInStepViewModel.cs[R17-18]

+ /// How long the page waits on a browser sign-up: twice kcap-web's 15-minute provisioning budget,

PR-#1564

4. Closed wizards retain sign-up clocks ✓ Resolved
Description
StartSignUpClock creates a cancellation source independent of the wizard's shutdown token, and the
new expiry subscription is not cleaned up on close. Closing the wizard without navigating away
leaves its graph held by the timer until the 30-minute delay finishes, when it posts a callback
against the closed wizard.
Code

src/Capacitor.App/ViewModels/Onboarding/SignInStepViewModel.cs[R336-339]

5. Retried Continue clicks inflate the signup funnel ✗ Dismissed
Description
ContinueAfterSignUpCommand re-runs StartAsync(ConnectChoice.Discover, ...) on every click, and
each run goes through WorkOSDiscovery.OfferCreateAsync, which fires funnel.TenantNone (after
SigninCompleted already fired) whenever discovery still finds zero tenants. A user who clicks
Continue multiple times while kcap-web is still provisioning (up to its 15-minute budget) emits
multiple sign-in and "reached signup" funnel events for a single actual signup attempt, inflating
the very funnel kcap-web's desktop-arrival tracking (kcap-web#270) is meant to measure.
Code

src/Capacitor.App/ViewModels/Onboarding/SignInStepViewModel.cs[135]

+        ContinueAfterSignUpCommand     = ReactiveCommand.CreateFromTask(() => StartAsync(ConnectChoice.Discover, device: false));
Relevance

●● Moderate

Telemetry duplication concern is plausible, but no close precedent establishes acceptance for
retried discovery events.

ⓘ Recommendations generated based on similar findings in past PRs

Agent prompt
The issue below was found during a code review. Follow the provided context and guidance below and implement a solution

## Issue description
`ContinueAfterSignUpCommand` triggers a full WorkOS discovery run on every click, and `WorkOSDiscovery.OfferCreateAsync` fires `funnel.TenantNone` (and an earlier `SigninCompleted`) each time discovery finds zero tenants. Because provisioning can take minutes, repeated Continue clicks before the workspace is ready record multiple signin/reached-signup events for what is really one signup attempt, skewing the desktop-signup funnel.

## Fix Focus Areas
- src/Capacitor.App/ViewModels/Onboarding/SignInStepViewModel.cs[135-135]
- src/Capacitor.Cli.Core/Auth/WorkOSDiscovery.cs[126-135]

## Recommended Fix
Either suppress the `TenantNone`/`SigninCompleted` funnel emissions on repeat attempts within the same sign-up wait (e.g. track that the funnel event already fired for this wizard run and skip re-firing it), or have the app check workspace readiness via a lighter-weight call before re-running the full discovery flow, so retries don't each count as a fresh funnel touch.

6. Early Continue signs into unready workspaces ✓ Resolved
Description
The new ContinueAfterSignUpCommand runs WorkOS discovery, which can commit a returned tenant
without checking whether its server is live. In kcap-web, owner membership is created before
deployment and remains present while provisioning, so an early Continue can advance desktop setup if
the auth proxy lists that pending organization—even though the browser has not reported the
workspace ready.
Code

src/Capacitor.App/ViewModels/Onboarding/SignInStepViewModel.cs[135]

+        ContinueAfterSignUpCommand     = ReactiveCommand.CreateFromTask(() => StartAsync(ConnectChoice.Discover, device: false));
Relevance

●● Moderate

Cross-repository readiness behavior is plausible, but no closely matching repository precedent
confirms team acceptance.

ⓘ Recommendations generated based on similar findings in past PRs

Evidence
The PR makes Continue invoke discovery; discovery selects a returned tenant and publishes its origin
without a readiness request. The web service creates the discoverable WorkOS organization and owner
membership before dispatching deployment, while its status endpoint reports the workspace URL only
after activation. Whether the early tenant is returned depends on auth-proxy filtering, which is not
implemented in the mounted repositories.

7. A stalled sign-in prevents wait expiry ✓ Resolved
Description
ExpireAsync sets _expireAfterRun when Busy instead of ending the wait or cancelling the active

reach the code that raises SignUpExpired, so the promised return to the edition screen never
happens.
Code

await of the entire auth attempt; the attempt has no timeout tied to the sign-up clock.

2. Signup wait comment embeds external timing 📘 Rule violation ⚙ Maintainability

SignInStepViewModel documents its wait using kcap-web's current 15-minute provisioning budget
instead of describing only the local behavior. Any change to that external budget makes the comment
stale and can mislead maintainers reviewing the timeout or adjusting the signup flow.
Agent Prompt
## Issue description
The signup wait comment embeds an external service's current provisioning budget, which is time-sensitive process metadata and can become stale independently of this repository.

## Fix Focus Areas
- src/Capacitor.App/ViewModels/Onboarding/SignInStepViewModel.cs[17-18]

## Recommended Fix
Rewrite the comment to describe only the local 30-minute wait and its purpose, without referencing kcap-web's provisioning budget or asserting an external duration.

Keeping this one. The repo's comment rules allow a measurement that justifies a value that would otherwise look arbitrary, and 30 minutes is arbitrary without it. If kcap-web's budget moves, the comment says what to re-check.

The new workspace stays out of discovery until it is live, so a lone workspace
found by an early Continue may be one the account already belongs to.

🟡 Minor · Keep the sign-up clock running when forward navigation is refused. · SignInStepViewModel.cs:395

src/Capacitor.App/ViewModels/Onboarding/SignInStepViewModel.cs:395
🩺 Stability & Availability | 🟡 Minor | ⚡ Quick win

Keep the sign-up clock running when forward navigation is refused.

OnEnterAsync starts the clock for an unsatisfied cloud sign-up. NextCommand and SkipCommand remain executable because their guards use the default CanContinue and CanSkip values. A refused forward navigation then calls StopSignUpClock() and leaves the user on the same step without expiry. Stop the clock for Back, or only after navigation is accepted.

Suggested fix
 public async Task<bool> CanLeaveAsync(WizardNavigation direction, CancellationToken ct) {
-    StopSignUpClock();
+    if (direction == WizardNavigation.Back) StopSignUpClock();
     _attempt?.Cancel();

     if (_run is { } run) {
         try {
             await run.ConfigureAwait(true);
         } catch (Exception ex) {
             // A run that failed unexpectedly must not veto the navigation.
             Console.Error.WriteLine($"kcap: wizard sign-in run failed unexpectedly: {ex.Message}");
         }
     }

-    return direction == WizardNavigation.Back || Satisfied && QuarantineNotice is null;
+    var canLeave = direction == WizardNavigation.Back || Satisfied && QuarantineNotice is null;
+    if (canLeave && direction != WizardNavigation.Back) StopSignUpClock();

@coderabbitai The outside-diff finding on SignInStepViewModel.cs:395 (refused forward move stopped the sign-up clock) is fixed in 7fbdcee: the clock stops only once leaving is accepted, pinned by A_refused_forward_move_keeps_the_wait_running. On the close-path thread, cancellation and await are already done by App.HandoffAfterWizardAsync → CancelAndAwaitAuthAsync (reply on that thread). Please re-review.

@alexeyzimarev I checked the current source and regression test.

  • CanLeaveAsync now stops the sign-up clock only when navigation is accepted. A_refused_forward_move_keeps_the_wait_running checks that refused forward navigation leaves the clock running until expiry.
  • App.HandoffAfterWizardAsync calls CancelAndAwaitAuthAsync, which cancels the current attempt and awaits its result before handoff. I withdraw the close-path finding.

I did not run the tests. I’ll request another review of the updated PR.

Learning: In kurrent-io/kcap-cli's C# desktop app, src/Capacitor.App/App.axaml.cs owns the wizard close boundary: App.HandoffAfterWizardAsync calls CancelAndAwaitAuthAsync, which cancels the current AuthAttempt and awaits its Result before handoff. A commit that completes after close because it passed its durable boundary is consumed there by design. The WizardComposition.CloseRequested subscription to SignInStepViewModel.EndSignUpWait only stops the sign-up clock; it does not need a separate cancellation-and-await path.
