AI-3905 (Linear-only, no GitHub issue)

What & why

The wizard's first step is now the edition choice, with Welcome's pitch as its headline. For your team, cloud and Already have a workspace? Sign in both go to today's Sign-in step, where Discover and Paste work as before. For you, locally stops on the same page at a placeholder, which is the hand-off point the local install (AI-3499) fills in. The gate that decides whether the wizard opens is unchanged.

The local card is always shown. The app isn't advertised yet, and the local install ships in the first public release, so the placeholder won't reach real users.

Funnel: cli_setup_edition_offered and cli_setup_edition_chosen (edition = local / cloud / existing_workspace), added to SetupFunnel and sent eagerly like the other pre-commitment events. Nothing reaches PostHog yet: the app gives the wizard CliTelemetry.Disabled because it has no privacy notice or opt-out.

Copy for kcap-web:

  • For you, locally: Just you, no account. The server runs on this machine and your sessions never leave it. Free.
  • For your team, cloud: A Team workspace on kcap.ai that your team shares. Sign in with your work account; Team is free for 60 days.

Where to look

IWizardStep.AdvanceRequested lets a page's own button move the wizard on, through the same CanLeaveAsync veto as Next. The edition step blocks moving forward until Cloud or Sign in is picked, so TryGoTo cannot skip past it.

Verification

  • dotnet build Capacitor.slnx: 0 errors, 0 warnings
  • App unit suite: 3336 passed, 0 failed, including the new EditionStepViewModelTests (routing, local hand-off, telemetry events, rendered pane)
  • Not yet looked at in the running app

🤖 Generated with Claude Code

Summary by CodeRabbit

  • New Features
    • Onboarding now begins with an edition choice: local setup, cloud setup, or sign-in to an existing workspace.
    • Choosing cloud or an existing workspace continues to sign-in. Choosing local setup keeps you on the edition screen and displays an availability message when local setup is unavailable.

The local card stays behind KCAP_APP_LOCAL_EDITION=1 until the app can install the
local stack; the funnel events ride the wizard's telemetry facade, which the app keeps off.

📝 Walkthrough

The onboarding wizard now starts with an edition choice step instead of a welcome step. It records edition-offered and edition-chosen telemetry. Cloud and existing-workspace choices request navigation to sign-in; local selection remains on the edition step.

IWizardStep adds an AdvanceRequested event. OnboardingViewModel subscribes to the current step, requests Next navigation when the event fires, and stores that navigation task for tests. Navigation tests now use Edition as the first step.

The wizard replaces the welcome step with an edition choice step. The step records offered and chosen events, keeps local selection on the current step, and requests advancement for cloud and existing-workspace choices. The pane displays the three choices, and tests exercise the new flow and updated sign-in transitions.

Merge Risk: ⚪ Minimal · up to 5a0ee

The wizard now starts with edition choices: cloud and existing-workspace selections continue to sign-in, while local remains at its hand-off. The supplied change context identifies no actionable merge-blocking risk.

Security architecture risk: 🔵 Low · up to 5a0ee

The edition choices reuse existing sign-in checks, and telemetry remains disabled in the app. No security bypass was identified. Overlapping programmatic navigation requests remain a limited uncertainty.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • inferred — The inspected new entrypoint exposes desktop choice commands and transient onboarding state, not a new network listener or tenant authority. Its reachable sensitive operations remain downstream of the existing sign-in flow.

Security Findings and Attack Paths

  • inferred — No introduced authentication-bypass path was identified in the inspected flow. Choosing cloud or an existing workspace requests navigation but supplies no credentials, tenant identity, or authenticated status. Concurrent choice-state mutation remains unverified, but no resulting increase in authentication authority was demonstrated.

Trust Boundaries and Controls

  • observed — Sign-in retains ownership of authentication completion: forward departure requires Satisfied with no quarantine notice, and an active authentication run is cancelled and awaited before leaving. Daemon enablement remains gated on committed sign-in and a freshly resolved identity. These controls predate this PR and are reused, not replaced by edition selection.

AI Description

• Replace Welcome with an edition choice while retaining its introductory pitch.
• Route cloud and existing-workspace choices to sign-in; gate the unfinished local path behind an
 environment variable.
• Add edition funnel events and tests; app telemetry remains disabled.

High-Level Assessment

The dedicated first step fits the existing wizard and preserves sign-in behavior. Putting edition selection inside sign-in would conflate authentication with a local path that requires no account; the gated placeholder is appropriate until local installation is available.

1. Cloud signups miss Team trials 🔗 Cross-repo conflict ≡ Correctness
Description
CloudDetail promises a Team workspace, but the cloud choice only advances to sign-in and the app's
create-workspace path sends WorkspaceTier.Free. kcap-web provisions Free without a trial, or
rejects a new cloud Free workspace when its signup gate is enforced.
Code

The cloud branch does not provision the promised Team tier; recent onboarding reviews accept fixes
preserving intended setup semantics.

PR-#1392

Evidence
The new cloud promise does not reach provisioning: the app requests Free, which kcap-web treats as
authoritative and does not give a Team trial.

2. The merge subject lacks a GitHub issue ✗ Dismissed
Description
[AI-3905] Open the setup wizard on the edition choice uses a bracketed Linear ID and no trailing
(#digits) reference. This prevents the merge subject from matching the required single-clause
GitHub-linked format even though the wording itself is imperative.
Code

src/Capacitor.App/App.axaml.cs[R115-117]

PR-#666

ⓘ Recommendations generated based on similar findings in past PRs

Evidence
The supplied commit subject is [AI-3905] Open the setup wizard on the edition choice, which
contains a Linear-style bracketed identifier, does not end with a GitHub issue reference, and is
therefore not compliant with the required subject pattern.

Rule 2897961: Enforce single-clause imperative commit subject with GitHub issue reference and 80-char limit

3. The description lacks a GitHub closure 📘 Rule violation § Compliance
Description
The first non-empty description line is AI-3905 (Linear-only, no GitHub issue) and contains

+    static readonly bool LocalEditionOffered = Environment.GetEnvironmentVariable("KCAP_APP_LOCAL_EDITION") == "1";
Relevance

●●● Strong

The cited active rule explicitly requires both GitHub and Linear references, making the missing
closure a compliance defect.

ⓘ Recommendations generated based on similar findings in past PRs

Evidence

5. Edition clicks would freeze the wizard once telemetry is on ✗ Dismissed
Description
EditionStepViewModel.Choose and OnEnterAsync call SetupFunnel.EditionChosen/EditionOffered,
which go through CliTelemetry.CaptureNow. That method blocks on
FlushAndClose().GetAwaiter().GetResult(), and it is documented as safe only in a console app that
has no SynchronizationContext. These calls run on the Avalonia UI thread from button commands and
step entry, so as soon as the app stops passing CliTelemetry.Disabled, every edition click blocks
the UI for the network flush (up to the flush budget) before the wizard moves on, and it can
deadlock if the sink resumes on the captured context.
Code

src/Capacitor.App/ViewModels/Onboarding/EditionStepViewModel.cs[R78-84]

+    void Choose(EditionChoice choice) {
+        if (choice == EditionChoice.Local && !LocalOffered) return;
+
+        Choice = choice;
+        _funnel.EditionChosen(choice.Wire());
+
+        if (choice != EditionChoice.Local) AdvanceRequested?.Invoke();
Relevance

●●● Strong

Blocking synchronous telemetry on Avalonia's UI thread is a clear reliability defect; repository
history favors asynchronous UI-safe operations.

PR-#1069
PR-#1457

ⓘ Recommendations generated based on similar findings in past PRs

Evidence
CaptureNow does a sync-over-async flush, and its own comment limits that to console apps with no
SynchronizationContext. SetupFunnel.Emit sends every edition event through CaptureNow, and the new
step calls it inside UI-thread ReactiveCommands and in OnEnterAsync.

src/Capacitor.App/ViewModels/Onboarding/EditionStepViewModel.cs[66-85]

Agent prompt
The issue below was found during a code review. Follow the provided context and guidance below and implement a solution

## Issue description
The edition step sends its funnel events through `CliTelemetry.CaptureNow`, which blocks synchronously on a network flush. These calls happen on the Avalonia UI thread, so once telemetry is enabled the app will freeze, and may deadlock, on each edition click.

## Fix Focus Areas
- src/Capacitor.App/ViewModels/Onboarding/EditionStepViewModel.cs[66-85]
- src/Capacitor.Cli.Core/Telemetry/CliTelemetry.cs[188-200]

## Recommended Fix
Make sure the eager flush never blocks the UI thread. Either add an async `CaptureNowAsync` that the app fires with `Task.Run(...)` (still eager), or have the app-side funnel queue events with `Capture` and flush them asynchronously on a background thread. Apply the same treatment to the existing app callers in WizardAuthBridges if they also run on the UI thread.

Correct: the app's create path still requests WorkspaceTier.Free. The browser sign-up (AI-3906) replaces this path and is where the Team tier gets requested; the gap is recorded there.

so the card shows its placeholder rather than hiding behind a flag.
