Summary

coder::scaffold-worker creates a new worker from the IDE-scaffoldable templates in iii-hq/templates (#100: worker-node-ade, worker-python-ade). By default it also adds the worker to the stack in the same call. The harness gates that start through approval. The IDE gets a New worker dialog built on the same function. Linear: MOT-4982.

What changes

ide

  • coder::list-templates lists the templates whose template.yaml has a worker: block.
  • Where templates come from: a local checkout (code.templates.dir / III_TEMPLATE_DIR) or, by default, a cached shallow clone of iii-hq/templates. A failed refresh is stamped, so a hung remote is fetched once per window.
  • coder::scaffold-worker writes all of a template's files, renamed to <name>, or none of them.
    • Refusals: an invalid name, an unknown template, a folder whose last segment is not the name, a folder outside the writable roots, a non-empty folder, and (C235, checked before any write) a name the stack already has a container for. Errors use the new codes C230–C235.
    • Start, on by default (start: false opts out): it runs compose::add with the template's compose entry, start_after, and every requires container the stack lacks, then returns operation_id, started and start_error. The result also carries compose and compose_add, so a caller can declare the worker itself.
  • New worker dialog, opened from the explorer (a button next to New folder) or the palette:
    • a template list with a language switch, and "Create and start" turned on by default;
    • a result view with the install and start steps, the worker's functions (copyable, plus a chat draft) and links to its admin and public pages.

Chat cards

  • coder::list-templates and coder::scaffold-worker no longer show raw JSON: the ide injects a renderer for both, in the New worker dialog's language.
  • Templates card: the source and its revision, a stale-source warning, and each template with its language, ADE page and required containers. A New worker action opens the dialog.
  • Scaffold card:
    • Created N files, then Install and Start; the entry file opens in the IDE.
    • While the card is open, a worker the call started is followed through compose, from Installing… (with its clock) to Running (its functions, Open admin page, Open public page), or to the failure with its error and log tail.
    • Files only shows the harness's reason; a refused compose::add shows start_error.
    • Before approval, the card lists the steps the call will take, compose::add included.
  • Shared with the dialog: the dialog and the card share the steps, the failure view, the function list and followStart.

harness

  • Gate on a starting scaffold. Before a scaffold that would start the worker, the harness:
    • requires the session's policy to allow compose::add;
    • asks approval::evaluate about the compose::add that the start runs;
    • stamps the compose routing fields.
  • When approval does not allow it:
    • a start that was only defaulted is downgraded to files-only, with a note that names the next step;
    • an explicit start: true is refused, again naming the step that adds the worker.
  • Bindings and reactions that call coder::scaffold-worker need compose::add to register, and are checked against approval again when they fire.
  • Fail-open only when no approval gate is deployed.

Permissions

  • iii-permissions.yaml: coder::list-templates is allowed. coder::scaffold-worker keeps the needs_approval default, like coder::create-file.

Release order

Testing

All gates were run on this branch, rebased on main.

Worker Gates
ide ide/ui build (strict worker-ui lint: 0/0), vitest 566 passed; cargo fmt --check, clippy --all-targets -D warnings, cargo test --locked 1779 passed (incl. golden schemas for coder.list-templates / coder.scaffold-worker); the opt-in real_ade_templates_leave_no_token passes against the merged templates
harness fmt, clippy -D warnings, cargo test --locked 762 passed
approval-gate fmt, clippy --all-features -D warnings, cargo test --locked --all-features 190 passed
template unchanged from main (template/ is test-only); test_sync.py and test_template.py OK

Live, on a local stack:

  • Both templates created through the dialog reach Running, and both pages load (ADE admin and :3111/<name>).
  • Harness benches (harness::send, no hint about the function):
    • Sonnet finds coder::scaffold-worker on its own;
    • with start, bringing up a new worker went from ~21 s (7–8 rounds) to ~13–15 s (5 rounds).
  • Approval gate, with a fake approval::evaluate:
    • with no gate, the start runs;
    • with a hold, the result is files-only with a note, and the agent then runs compose::add itself;
    • an explicit start is refused, and the agent falls back to start: false plus its own compose::add.
  • Larger builds: Astra benches built an uptime monitor and a link shortener through the scaffold; scaffold plus start took 5–7 s.

Summary by CodeRabbit

  • New Features
    • Added a template-based worker creation flow, accessible from the Explorer and command palette. Choose a template, name the worker, and review created files and setup progress.
    • Added template browsing with configurable local or remote sources, plus options to refresh cached templates.
    • Workers can be added to the stack and started during creation, or scaffolded without starting. Setup results include progress, errors, and links to created files and available worker functions.
  • Approval and Permissions
    • Template browsing is allowed in manual mode. Starting scaffolded workers remains subject to approval; without permission, workers can be created without starting.

Backend Engineer scaffolds with coder::scaffold-worker instead of hand-writing the package; Tech Lead and ADE Worker Builder can list templates. coder::list-templates is auto-allowed; coder::scaffold-worker stays approval-gated. template/agents is a frozen baseline (sync.sh downloads into ignored folders since #1188 and iii-hq/templates#95 removed these profiles upstream), so the sync.json hashes are refreshed in place.

addToStack started with `sent = false`, so a Retry that failed before its
first compose call returned owned:false and every later Retry stopped at
"already exists in the stack". It now starts from `owned`.

defaultDirectory('/', name) returned the root-relative `name` because
stripDirSlash('/') is ''; it now returns `/name`.

Claude-Session: https://claude.ai/code/session_018qbbAnBx28H7UWFKyFiBGu
They stay public at code::templates::manifest; nothing imports them
through code::templates, and the bin target warned unused_imports.

Claude-Session: https://claude.ai/code/session_018qbbAnBx28H7UWFKyFiBGu
…yncs

The clone dir is keyed by sha8(url) only, so a ref switched away and back
found its old stamp still fresh and served the other ref's tree. Each
successful clone or fetch now keeps a stamp only for the ref the clone holds.

Claude-Session: https://claude.ai/code/session_018qbbAnBx28H7UWFKyFiBGu
Create a worker from a coder::list-templates template into a missing or
empty folder named after the worker, with the name token replaced in
paths and text. Writes go through coder::create-file's journalled path
(executable bit kept) and roll back all or nothing. The result carries
the compose object for compose::add. The turn log counts the call as
creating the files its result lists.

Claude-Session: https://claude.ai/code/session_018qbbAnBx28H7UWFKyFiBGu
… once per window (MOT-4982)

A failed fetch left the (clone, ref) stamp unset, so once refresh_secs had
passed every coder::list-templates and coder::scaffold-worker call ran the
fetch again while holding the global lock, each blocking up to the 120 s git
timeout against a hanging remote. A failed attempt is now stamped with its
warning: the stale copy and the warning are served until the next window.

…gent profiles (MOT-4982)

In the -ade templates App.tsx is also the standalone page on
127.0.0.1:3111, where the console's import map does not exist. The Frontend
Engineer now builds App with React, lucide-react and scoped CSS only
(import type allowed), puts PageShell and the other ADE-only primitives in
ui/page.tsx or ui/src/** modules only page.tsx imports, and verifies the
standalone page. The Tech Lead's frontend brief carries the same rule, and
the Backend Engineer and Tech Lead descriptions now name Python too.
Rehashes upstream/sync.json.

Claude-Session: https://claude.ai/code/session_018qbbAnBx28H7UWFKyFiBGu
…MOT-4982)

In the -ade templates the ADE page is now ui/WorkerPage.tsx, built from
@iii-dev/console-ui and calling through host.iii, with an Open outside
console button that links to the web_url of the internal <worker>::info
function. ui/App.tsx stays the plain standalone page over the HTTP API. The
Frontend Engineer, Tech Lead and Backend Engineer profiles say so, and
upstream/sync.json is rehashed.

Claude-Session: https://claude.ai/code/session_018qbbAnBx28H7UWFKyFiBGu
…in the agent profiles (MOT-4982)

Review follow-up. The Frontend Engineer and Tech Lead profiles again forbid
ADE-only components in any module App imports, not only in App itself. The
Backend Engineer and Tech Lead keep <worker>::info when they replace hello,
because the ADE page's Open outside console button reads it. The Frontend
Engineer checks the button by reading its href from browser::snapshot and
navigating to it. The build names six externals, lucide-react included, and
the Python template's dev loop (watchfiles plus pnpm build in ui/) is no
longer described as pnpm dev. upstream/sync.json is rehashed.

…se::add workers (MOT-4982)

An agent read coder::scaffold-worker's result and called compose::add with
the legacy {worker: <dir>} string form, which drops the template's scripts
(pre_run/run), so the worker crashed on its manifest start. The description,
the compose field's schema doc, the README row and the skill now say to pass
the compose object whole in compose::add { workers: [compose] }.

Claude-Session: https://claude.ai/code/session_018qbbAnBx28H7UWFKyFiBGu
…r (MOT-4982)

Agents called compose::add { worker: "<dir>" } even when told to pass the
compose object in workers, which drops the template's scripts (no UI build
on Node, "watchfiles: command not found" on Python). The output now carries
compose_add, the whole payload, and the description points at it first.

Claude-Session: https://claude.ai/code/session_018qbbAnBx28H7UWFKyFiBGu
The scaffold-worker description told agents to send compose_add "as is" and
also to append start_after and requires to it, which read as contradictory.
It now says compose_add is the compose::add payload, to be sent whole with
start_after and any missing requires added inside its workers, and never
with the entry's fields moved to the top level (top-level scripts are
ignored). The compose_add doc comment and golden follow; the scaffold test
now asserts the full compose_add shape.

Claude-Session: https://claude.ai/code/session_018qbbAnBx28H7UWFKyFiBGu
The Backend Engineer's compose::add step and the Tech Lead's delivery note
still described the scaffold's compose object. They now say to send
compose_add whole, with start_after and any missing requires added inside
its workers, and never to move the entry's fields to the top level
(top-level scripts are ignored). Rehashes upstream/sync.json.

Claude-Session: https://claude.ai/code/session_018qbbAnBx28H7UWFKyFiBGu
Send compose_add whole, adding start_after to its workers entry and one
more workers entry for each requires that compose::status does not list.
Align the function description, schema doc, README and skill; goldens
regenerated (text only).

…r (MOT-4982)

- Templates are a visible list per language (Node | Python switch), each
  with its description, instead of a dropdown; the -ade one comes first.
- The template source is a footnote under the list, with Reload.
- Name explains the rule up front; "Parent folder" previews <folder>/<name>.
- "Add it to the stack and start it" (on by default) makes Create one step:
  "Create and start" scaffolds, then runs Add to stack.
- The result is titled with the worker name; a failed start shows an alert
  dot; "Open public page" opens the browser worker's page when one runs,
  else a new tab on the console's host (it was 127.0.0.1).

Claude-Session: https://claude.ai/code/session_018qbbAnBx28H7UWFKyFiBGu
…T-4982)

The result was a status line and Done. It now shows:
- the template and folder, then Created / Install / Start as steps: done,
  in progress with a clock, waiting, or failed (with the error and logs
  under the step that failed); Running is a live dot;
- which file opened in the editor;
- once running, the worker's own functions (engine::functions::list,
  `<name>::` ids) with Copy and "Try in a chat" (a chat draft);
- Open admin page (-ade templates: the page id is the worker name) next to
  Open public page.

…stack (MOT-4982)

With `start: true` (plus an optional `operation_id` and `start_after`) the
scaffold also runs the compose::add an agent made in a second call:
compose::status first (a name the stack has fails C235 before any write),
then compose::add with the worker, its start_after and each requires the
stack lacks (http as the -ade worker-compose.yaml declares it). The result
adds `operation_id` and `started`, or `start_error` with the files kept.
`compose_file`/`compose_namespace` are internal fields the harness stamps,
so the add lands in the same stack as the session's own compose::* calls.

Live harness::send runs (claude-sonnet-5-5, Node -ade, hello answered):
scaffold + compose::add 20.4 s / 21.7 s, 7-8 rounds; start: true 13.0 s /
15.1 s, 5 rounds, about half the output and cache-read tokens. The
Backend Engineer profile and the ide skill now use start.

Claude-Session: https://claude.ai/code/session_018qbbAnBx28H7UWFKyFiBGu
…-4982)

start: true makes the ide run compose::add under its own permissions, so:
- a session whose policy does not allow compose::add gets
  scaffold_start_denied before dispatch (the flag never widens a policy);
- the harness stamps compose_file/compose_namespace (III_COMPOSE_FILE /
  III_COMPOSE_NAMESPACE) on it, as on its own compose::* calls, and drops
  any a caller sent.

Claude-Session: https://claude.ai/code/session_018qbbAnBx28H7UWFKyFiBGu
…-4982)

An adversarial review of start: true confirmed seven findings:
- Bindings and post-turn validators dispatch raw, outside the turn's gate:
  validate_call_target (shared by both) now refuses coder::scaffold-worker
  as a reaction unless the policy allows compose::add, since a fired payload
  can set start.
- The ide no longer takes compose_file/compose_namespace: payload routing let
  any raw path point the add at another stack, and the namespace was only a
  compose guard, never a route. start adds to the stack the ide runs in; a
  harness that routes compose::* elsewhere refuses start on the turn path.
- A name that is also a container the template requires (e.g. http) is C232
  before any write: one stack cannot hold both.
- `started` is no longer in the response schema's required list.
- The Backend Engineer's start_error recovery keeps the operation_id.

Open: an approval-gate rule written for compose::add does not see start: true
(approval hooks match the called function id); gate coder::scaffold-worker
with start as well where compose::add needs approval.

Claude-Session: https://claude.ai/code/session_018qbbAnBx28H7UWFKyFiBGu
…t (MOT-4982)

`start` now defaults to true; `start: false` writes the files only. Agents
that call it with just a template and a name (the common guess when the
schema is not in context) get the one-call path.

- ide: with no readable stack (compose::status fails), the files are still
  written, with start_error, instead of failing the call.
- harness: a session that cannot start (no compose::add, or compose::*
  routed to another project) gets the files only when it did not ask for
  start, with a note in the result; an explicit start: true is still
  refused there.
- The New worker dialog passes start: false: its own Add to stack keeps the
  progress and Retry.

Claude-Session: https://claude.ai/code/session_018qbbAnBx28H7UWFKyFiBGu
…MOT-4982)

A starting coder::scaffold-worker runs compose::add inside the ide, where
no approval hook sees it, so a rule holding compose::add was skipped.

- Turn: before dispatch, the harness asks approval::evaluate about
  compose::add for the session. Anything but allow makes a defaulted start
  files-only (with a note) and refuses an explicit start: true; the agent's
  own compose::add then goes through the gate. Fails closed on an
  undetermined verdict, open only when no approval gate is registered (so a
  stack without one behaves as before).
- Reactions: registering, and firing, a coder::scaffold-worker binding also
  needs compose::add allowed outright, as its fired payload can start.
- The probe sends compose::add no arguments (the ide builds them after the
  scaffold): argument-constrained compose::add rules do not match, so they
  hold, the safe side.

Post-turn validators still never probe approval, for any target.

Claude-Session: https://claude.ai/code/session_018qbbAnBx28H7UWFKyFiBGu
The "compose routed to another project" refusal fired on every
compose-supervised stack: compose gives each container it runs, the harness
and the ide alike, the same III_COMPOSE_FILE / III_COMPOSE_NAMESPACE, so
the live harness made every scaffold files-only. Found on the live engine.
Dropped: the ide adds to that same stack. The policy and approval checks
stay.

Claude-Session: https://claude.ai/code/session_018qbbAnBx28H7UWFKyFiBGu
…orker (MOT-4982)

Live: refused an explicit start: true because its compose::add was held,
the agent wrote the files with start: false and stopped, reading the
refusal as "do not add". The refusal and the files-only note now both end
with the next step: send compose_add to compose::add (it goes through
approval), or, without compose::add, ask for it.

Claude-Session: https://claude.ai/code/session_018qbbAnBx28H7UWFKyFiBGu
…(MOT-4982)

The scaffold commits edited agents/backend-engineer.md and agents/tech-lead.md
without updating their snapshot hashes, so test_generated_snapshot_matches_sync_manifest
failed. Upstream (iii-hq/templates #95) no longer ships these profiles, so a
later sync from templates main is a separate change.

Worker creation now combines writing template code with starting services. Start restrictions are present, but the authorization check does not receive the exact startup payload, and retry ownership is inferred from an attempted request rather than confirmed worker identity. These warrant design-level attention.

Retained concerns

  • Medium · security · inferred: The new delegated scaffold-start path evaluates compose::add approval with empty arguments, then executes a separately constructed payload containing template-supplied worker configuration and missing dependencies. The approval decision is therefore not bound to that effective payload. Function-level restrictions remain enforced, but argument-conditioned controls cannot assess the actual startup definition through this probe; the configured-policy impact is unresolved.
  • Medium · reliability · inferred: The UI sets its ownership flag before compose::add is accepted and preserves it on errors. A later retry restarts any existing container with that name. If the initial request fails or has an uncertain outcome and another actor subsequently creates that name, retry can disrupt a worker this flow did not create. Ordinary duplicate rejection is present, but retry does not verify container provenance. Remote guarantees that might exclude this scenario were not established.
Security review details

Security Blast Radius

  • inferred — The evidenced scope is the allowed scaffold destination and the existing Compose project, including missing dependencies added alongside the worker. Retry disruption is scoped to a same-named container in that project. Broader host, datastore, tenant, secret, or environment exposure cannot be determined without runtime configuration.

Security Findings and Attack Paths

  • inferred — No verified Security finding was supplied. The supported conditional paths are payload-sensitive authorization not being bound to the delegated startup definition, and an unsuccessful add attempt authorizing a later name-only restart. Neither establishes unauthenticated access or privilege escalation.

Trust Boundaries and Controls

  • observed — Harness-mediated starts require compose::add function permission; withheld or undetermined approval refuses explicit starts or downgrades omitted starts to files-only. Direct dialog calls use the existing console host bus wrapper, not a demonstrated harness route. Comparable direct Compose calls existed before this PR, so that transport alone is not an introduced approval bypass.

Resilience and Maintainability Implications

  • inferred — Preflight validation, non-overwriting publication, and ordinary failure cleanup limit accidental replacement. Interruption can leave filesystem state without completed scaffold compensation; nevertheless, backend startup follows successful scaffolding, so interruption alone does not establish automatic execution of a partial worker. Durable recovery and concurrent container ownership remain unresolved.

Hardening Proposals

  • proposed — Bind delegated-start authorization to the effective worker and dependency payload, and bind retry authority to confirmed container provenance rather than an attempted request and name alone.

139-143: 📐 Maintainability & Code Quality | 🔵 Trivial | ⚖️ Poor tradeoff

Take the required containers from the template's worker-compose.yaml.

http_container() hard-codes the http entry, and the UI repeats it in HTTP_CONTAINER in ide/ui/src/page/new-worker.ts. Any other required container is sent in the bare string form (need.clone().into()), even though the template's worker-compose.yaml already declares its containers.<need> entry. For example, the fixture declares http: { worker: package://http }. If a template changes how it declares a required container, the scaffold still sends the hard-coded value, so the stack can differ from what the template specifies.

Read containers.<need> from the same document that compose_entry reads. Use the bare name only when the document does not declare the container. Return those entries in the output (for example, next to compose_add) so the UI stops duplicating HTTP_CONTAINER.

Update the scaffold flow around `compose_entry` to read each required
container’s `containers.<need>` entry from the template’s `worker-compose.yaml`,
falling back to the bare name only when it is absent. Return the resolved
entries with `compose_add`, then update `http_container()` and the UI’s
`HTTP_CONTAINER` usage so the UI uses the template-derived entry instead of
duplicating a hard-coded container.

Comment thread ide/README.md Resolved
…orker (MOT-4982)

The two calls rendered as raw JSON in the chat. The ide now injects a
renderer for both, in the New worker dialog's language:

- list-templates: the source (local dir, or repo@ref and revision), a
  stale-source warning, and each template with its language, ADE page and
  required containers; a New worker action opens the dialog.
- scaffold-worker: Created N files (the entry file opens in the IDE), then
  Install and Start. A worker the call started is followed through compose
  while the card is open, Installing… with its clock to Running (its
  functions, Open admin page, Open public page) or the failure with the
  error and log tail. Files only shows the harness's reason; a refused
  compose::add shows start_error. Before approval, the card lists the steps
  the call will take, compose::add included.

The steps, the failure and the function list move out of the dialog into
page/worker-result.tsx, and the follow loop out of addToStack into
followStart, so the dialog and the card share them. A follow tolerates an
operation compose no longer knows (an old chat card). After an install
fails, Start reads Not started in both.

coder::scaffold-worker returns C235 when start is on and the stack already
has a container named after the worker; the table stopped at C234.
