Installing the Hermes integration into a PyYAML-style indentless plugins.enabled list inserts the new plugin at a different indentation from its siblings, producing invalid YAML.

Resolve the owning plugin sequence before editing it: distinguish flat lists from plugin mappings, bound direct items at their sibling keys, and reuse the existing indentation. Match the complete item, including a scalar below a bare -, so installation does not duplicate it and uninstall removes its indicator and value together. Multiline scalar prefixes and nested collections do not match a plugin name. Unrelated entries, standalone comments, and blank lines remain intact.

Removing the final item emits an explicit [] while retaining the header's anchors and tags. Flow-to-block conversion also preserves those properties, so aliases keep referring to a sequence and reinstall can reuse an anchored empty list.

Validation on macOS arm64:

  • Reproduced the reported indentless-list corruption and both later review findings with failing regressions before their fixes.
  • Regression coverage includes flat/mapped and indentless/indented lists, disabled-first mappings, nested items, multiline prefixes, comments, duplicate removal, empty lists, anchored/tagged headers, and repeated filesystem installation/removal.
  • Exercised the actual install/uninstall/reinstall commands over 96 configurations plus 3 negative cases. Ruby Psych independently parsed 291 original/resulting configurations and verified plugin values, sequence types, and alias identity.
  • just ci passed: 3,802 Rust tests plus formatting, clippy, and maintenance/architecture/integration-asset tests. The separate documentation contract tests passed. Native Windows CI covers the SDK-dependent platform checks unavailable locally.

No documentation change is needed: this preserves existing Hermes configuration formats.

📝 Walkthrough

Walkthrough

The Hermes plugin configuration updater now handles flat and mapped YAML sequences in block and flow forms. It preserves unrelated entries and comments while adding or removing the target plugin. Integration tests cover indentation, direct-item matching, sibling keys, duplicate entries, and repeated install and uninstall operations.

Priority: ⬇️ Low

Merge Risk: 🔵 Low · up to fb908

The plugin-list editing fixes look sound. Bare list items and anchored empty lists are now handled correctly. One narrow edge case remains: installing into a config whose plugin list header is written as {} or null can produce invalid YAML. The PR is mergeable with that follow-up noted.

Added Rustdoc for the supported plugin-list layouts, direct-item sequence boundaries, and flow-list rendering to address CodeRabbit's docstring-coverage warning. just ci passes locally after this documentation-only update; the updated head is being checked again by CI and both review bots.

nice fix. one edge left: a bare - item on its own line (value on the next line) isn't counted as an item, so uninstall can write enabled: [] while another plugin is still listed, which isn't valid yaml. could you count bare indicators and add an uninstall test for that shape?

Thanks for the careful review and for catching the bare - case. You were right: the item count could miss a plugin whose value starts on the next line and incorrectly replace the header with [].

Updated in 2954a1e: bare indicators now count as direct list items. Added uninstall/reinstall regressions for both item orders, flat and mapped lists, indentation, and comments, plus a filesystem uninstall test. The new regressions failed before the fix and now pass. Native just ci (3,800 Rust tests) and docs checks pass; CLI verification across 24 configurations also passes, with Ruby Psych independently parsing the results.

Please review the updated head fb90854d1af6f5137638a10f1a2d70f1ce55636b. Both findings from the last review have regression fixes: continued plugin scalars are matched/removed as complete items, and empty anchored lists retain their sequence type through uninstall and reinstall. Full local CI and actual-command YAML parsing checks pass.

Thank you for the final review and for calling out the remaining header edge case. I checked plugins: {}, plugins: null, plugins.enabled: {}, and plugins.enabled: null against the exact editor code from the PR base (3d9d2b18dab139ba226ebc5a1c9a9f2c9c3ee4df) and the current head. All four produce byte-identical output before and after this PR. Psych rejects three as invalid YAML; the fourth (enabled: null) folds the inserted line into a string instead of producing a sequence.

This is a pre-existing unsupported-header case. I am leaving it as the separate follow-up noted in the review, keeping this PR focused on editing plugin sequences. Both findings raised on the earlier revision are fixed, regression-tested, and confirmed in their review threads. The native CI checks passed on fb90854d1af6f5137638a10f1a2d70f1ce55636b; Greptile reported 5/5 and CodeRabbit completed its review with no new actionable comments. CodeRabbit also reported a docstring-coverage warning (79.17% against 80%). The consolidated review evidence includes the current branch and validation status.

Thanks again for catching the bare - case. Removing Herdr now leaves enabled as a sequence when another plugin's value is on the next line. Bare indicators count as direct items, so that remaining item prevents the header from becoming enabled: [].

For the exact case you raised, the actual uninstall command now makes only this change:

 plugins:
   enabled:
- - herdr-agent-state
   -
     other-plugin
   disabled:
   - disabled-plugin

Ruby Psych parses the result as enabled: ["other-plugin"] and disabled: ["disabled-plugin"]. Uninstall restores the original config byte-for-byte; reinstall adds Herdr at the same indentation.

The review can focus on:

Branch status: 2c1f48d includes the current master (2563803). Linux, macOS, Windows, ConPTY, and commit checks all pass on that head. The two files changed by this PR are byte-identical to the tested revision below.

CLI reproduction, bot review coverage, and scope

Reproduction script · Unedited CLI output and parsed configurations

The recorded CLI run is from fb90854d1af6f5137638a10f1a2d70f1ce55636b on macOS arm64, using a temporary HERMES_HOME and clearing inherited Herdr socket overrides. All 18 install/uninstall/reinstall operations and 21 YAML parses passed; repeated operations were byte-identical, and plugin file creation/removal was checked.

To reproduce that recording, check out fb90854d1af6f5137638a10f1a2d70f1ce55636b, save the attached script as reproduce-4984.py, and run python3 reproduce-4984.py --output /tmp/herdr-4984-evidence with the repository's Rust/Zig toolchain and Ruby/Psych available. The script checks that exact revision. The subsequent merge from master did not change src/integration/config_edit.rs or src/integration/tests.rs.

The latest completed bot reviews also cover fb90854: Greptile reports 5/5, and CodeRabbit confirmed both follow-up fixes with no new actionable comments. CodeRabbit still reports a docstring-coverage warning (79.17% against 80%); its automatic review of the merge head was skipped by the repository's ai-review label policy, so its green status is not a new review of that merge.

The separate {}/null header limitation is unchanged from the PR base and remains outside this sequence-editing fix.

@ogulcancelik Thanks again for catching the bare - case. The updated review note puts the exact uninstall result and the two relevant regression tests in one place. The branch includes current master, and Linux, macOS, Windows, and ConPTY CI all pass on the merge head. Could you take another look when you have a chance?

aryrabelo added a commit to aryrabelo/bora-herdr-ada that referenced this pull request Oct 12, 2026
Upstream commits brought in:
- fix: detect codex startup update chooser (herdrdev#5174)
- fix: confirm closing a workspace's last pane in the tui (herdrdev#5173)
- fix: keep sgr pixel mouse units consistent (herdrdev#4971)
- fix: reject workspace numbers past the last workspace (herdrdev#5171)
- fix: reject oversized canonical input on macos (herdrdev#4988)
- fix: save sessions before agents die during macos restart (herdrdev#5092)
- fix: preserve hermes plugin list structure (herdrdev#4984)
- fix: restore keyboard protocol flags after a terminal reconnect (herdrdev#5088)
- fix: reduce interactive pane echo latency (herdrdev#5149)
- fix: flush session saves before replacing persisted files (herdrdev#5152)

Conflict resolutions:
- client shell close-pane confirmation: take upstream's request_pane_close,
keep the fork's SetPaneStatus menu action and closes_group confirmation
field; a group-root close still confirms client-side and closes the whole
group (the fork has no server confirmation_required path, 2d839ce), so
upstream's close_pane group test is adapted like close_tab.rs.
- pane input: keep the fork's backpressure-preserving send paths and add
  upstream's keyboard_forwarded tracking; keep send_bytes_after and
  write_user_input next to upstream's validate_input_submission.
- pane mouse: take upstream's merged encoder/position helper.
- satisfy the fork's redundant_clone deny lint in the new macos input tests.

Sets UPSTREAM_HERDR_COMMIT to 6d697e1 and bumps bora to 0.52.3.
