fix: keep the server alive when thread spawns fail - #4958
Conversation
|
Navigate logical layers of code changes, visualize relationships, and explore their blast radius. 📝 WalkthroughWalkthroughThe change adds named thread-spawn helpers and uses them for application workers, server connections, and Windows PTY threads. Callers propagate, log, or report spawn failures. Worktree and Git refresh paths retain or schedule pending work when worker startup fails. Tests inject spawn failures and check selected error-handling paths. Suggested reviewers: Priority: ⬆️ High Merge Risk: 🟡 Moderate · up to Under thread exhaustion, some worktree actions can stay blocked as "in progress" with no automatic retry, and plugin commands can leak blocked reader threads. Both fixes are small and should be made before merge. Security Architecture ReviewSecurity architecture risk: 🔵 Low · up to The change improves survival under thread exhaustion without establishing new privilege expansion. A partial-start recovery gap can still leave restored workspaces blocked, and some platform-specific cleanup remains only partially verified. Retained concerns

`queue_agent_prompt` so it does not report an already queued prompt as failed
without preventing a retry from duplicating it. Either cancel the queued
submission before returning `agent_prompt_failed`, or return a response that
clearly indicates the prompt was accepted and only completion reporting failed.

- Line 139: Update the child stdout and stderr reader-spawning logic around both
`.ok()` calls so a failed reader start falls back to draining that pipe while
the child runs. Handle each stream independently and ensure fallback draining
cannot block on a full pipe.
Review comments at @src/app/api/worktrees/deferred.rs:
- Around line 231-232: Update the `try_send(finished)` failure handling so a
full event queue does not drop the completion: process `finished` directly or
retain it for a guaranteed retry through the normal completion path, preserving
failed-operation responses and shutdown-pane restoration.

🩺 Stability & Availability | 🟠 Major | 🏗️ Heavy liftRetry worktree checks left behind by a partial spawn failure.
If the first worker stalls on a checkout and another worker fails to start,
started > 0suppresses the retry. Later jobs remain behind the stalled check, so their worktree validation and dependent actions can wait indefinitely. Keep the shared queue available for replacement workers, and retry unclaimed jobs without restarting checks already in progress.🤖 Prompt for AI Agents

🟠 Major · Retain the first reader when the second reader fails to start. · runtime.rs:326
src/app/api/plugins/runtime.rs:326
🩺 Stability & Availability | 🟠 Major | 🏗️ Heavy liftRetain the first reader when the second reader fails to start.
If the stderr spawn fails,
?drops the stdout reader’s join handle.finish_plugin_childthen kills and reaps only the direct child. A descendant that inherited stdout can keep the detached reader blocked indefinitely. Repeated failures can leave reader threads running while the server is already short of process slots. Keep ownership of the first reader on this error path and arrange for its pipe to close before joining it. The descendant-pipe case in this file provides a regression test scenario. Based on learnings, do not start another reader thread as a fallback.🤖 Prompt for AI Agents

When the machine or container runs out of process slots, herdr no longer crashes and takes every pane with it. Before, the server died (exit 101, all panes got SIGHUP), or the API stopped answering for good. Now the server logs a warning, skips or retries that piece of work, and recovers once slots free up.
Server code now starts threads through a small helper that returns an error instead of panicking. Each call site has its own fallback:

Validation: just check (3942 tests incl. injected spawn-failure tests for git refresh, worktree validation, API accept loop, deferred worktree ops). Live: throwaway session in a systemd scope capped at current+30 tasks; stable 0.9.3 exits 101 with a TUI attached and loses its API permanently headless; this branch stays up in both and the API answers after the cap lifts.
