Summary

Make GitLab runtime authentication role-credential only. fullsend poll, fullsend run, and fullsend post-review now select the registered Poller, Analyst, Coder, or custom-role secret in every gate mode, including leftover disabled and explicit rollback. There is no shared-token path and no fallback to a directly-set GITLAB_TOKEN.

This is PR1 of the GitLab identity-migration cleanup. Install, converge, status, and uninstall behavior remain unchanged. The CI scaffold scripts and approval capability checks now enforce role credentials and HMAC verification unconditionally in every gate mode; custom-role registration, reuse, and rotation remain unchanged.

Related Issue

#7782 (PR1: runtime authentication only)

Changes

  • gitlabroles.Resolve / Select / SelectAgent always require the registered role secret; leftover disabled/rollback no longer select FULLSEND_FORGE_TOKEN.
  • fullsend run fails closed when the role secret is missing instead of leaving a pre-set GITLAB_TOKEN.
  • Approval capability checks apply in every gate mode; leftover disabled no longer skips them.
  • Sibling role secrets are blanked after selection even on leftover disabled gates.
  • Runtime docs and tests updated to match. Custom-role BYOA support is preserved.

Testing

  • Targeted go test for ./internal/gitlabroles/ and GitLab CLI runtime tests (including leftover disabled/rollback fail-closed cases)
  • go vet on changed packages
  • Secret scan, docs-link lint, and lychee on changed files
  • make lint — pre-commit could not fetch remote hook repos in this sandbox (HTTP 403); local equivalents were run instead

Checklist

  • PR title follows Conventional Commits (feat(#7782)!: with BREAKING CHANGE trailer)
  • Commits are not DCO-signed (autonomous agent session)
  • I wrote this contribution myself and can explain all changes in it

Post-script verification

  • Branch is not main/master (agent/7782-gitlab-runtime-auth)
  • Secret scan passed (gitleaks — afa135d45d43450d9ebd14d83c6e7d5f862fe21b..HEAD)
  • PR body secret scan passed (gitleaks — no-git)

Make poll, run, and post-review select the registered Poller, Analyst,
Coder, or custom-role secret in every gate mode. Leftover disabled and
rollback no longer authenticate with FULLSEND_FORGE_TOKEN or a
directly-set GITLAB_TOKEN.

Install, converge, status, uninstall, and scaffold still own the
migration gate and leftover shared-token state. Custom-role
registration, reuse, rotation, and capability checks are unchanged.

Note: pre-commit could not fetch remote hook repos (HTTP 403). Local
hooks were run directly: gofmt, go vet, trailing-whitespace/EOF,
lint-docs-links, lychee, and scan-secrets.

BREAKING CHANGE: GitLab runtime jobs require the matching role secret.
FULLSEND_FORGE_TOKEN and a pre-set GITLAB_TOKEN are no longer used for
authentication, including leftover disabled and rollback gates.

Findings

Low

  • [scope-accuracy] internal/cli/gitlab_role.go:145 — The PR description's Summary still states "Install, converge, status, uninstall, scaffold, custom-role registration, reuse, rotation, and capability checks are unchanged." This contradicts the same description's "Changes" section ("Approval capability checks apply in every gate mode; leftover disabled no longer skips them") and the diff: checkGitLabApprovalCapability no longer bypasses on mode.UsesSharedOnly(), and the GitLab CI scaffold scripts (run-agent-job.sh, run-poll-job.sh, select-gitlab-role-token.sh) drop shared-token fallbacks and enforce HMAC verification in every gate mode. This finding was raised against two earlier revisions of this PR; the description text has not been edited to resolve it.
Remediation: Update the PR description's Summary so it no longer claims scaffold and capability checks are unchanged — state that CI scaffold scripts and approval capability checks now require role credentials unconditionally in every gate mode, consistent with the Changes section.

Other observations (non-blocking)

  • Two previously-flagged high/medium documentation findings (docs/guides/getting-started/configuring-gitlab.md:174 and docs/cli/repos.md:241) are resolved in this revision: both passages now state that leftover disabled/rollback reopen the shared-credential path for install/converge-state purposes only and do not restore shared-token runtime authentication, and that agents processing untrusted comments authenticate via per-role tokens.
  • The critical fail-open concern raised against an earlier revision (a forged/unverified STAGE value selecting a higher-privileged role token in leftover disabled/rollback via the GitLab CI scaffold) is not observed in the current diff: run-agent-job.sh now treats every gate mode as role-aware and requires HMAC-verified STAGE unconditionally before a role-specific credential re-select, select-gitlab-role-token.sh has no shared-token branch for disabled/rollback, and run-poll-job.sh's sibling-secret blanking is unconditional. This is based on static reading of the PR-head scripts, not runtime/CI verification.
  • The staged "PR1 of N" scope — retaining custom-role registration/reuse/rotation and status/diagnostics machinery while issue Remove GitLab identity migration machinery and retain only the three built-in roles #7782 calls for their eventual removal — remains adequately disclosed in the PR body and issue reference; no scope-authorization finding is raised for it.

Findings

High

  • [incorrect-doc] docs/guides/getting-started/configuring-gitlab.md:174 — Under "Free-tier bot token", the warning still says the --gitlab-bot-token PAT "is stored as FULLSEND_FORGE_TOKEN and used by autonomous agents processing untrusted issue and merge request comments." Under this PR, runtime selection (gitlabroles.Resolve/Select/SelectAgent, select-gitlab-role-token.sh) never selects FULLSEND_FORGE_TOKEN in any gate mode; autonomous agents authenticate with the registered per-role secret (e.g. FULLSEND_GITLAB_ANALYST_TOKEN, FULLSEND_GITLAB_CODER_TOKEN) enrolled via --gitlab-role-token. This same file's Testing/Differences sections were updated by this PR's fix commit, but this Warning callout — which names the credential that processes untrusted comments — was not.
Remediation: Update the warning to state that --gitlab-bot-token is stored as FULLSEND_FORGE_TOKEN for install/converge state only, and that autonomous agents at runtime authenticate using the per-role tokens enrolled via --gitlab-role-token (the credentials that interact with untrusted issue and merge request comments).

Medium

  • [stale-doc] docs/cli/repos.md:241 — In the rollback recovery paragraph, the text still says leaving a role-required gate requires --gitlab-role-migration=rollback plus --gitlab-role-rollback-confirmed "because it reopens the shared-credential path." Line 157 in the same file was updated by this PR's fix commit to clarify that rollback reopens that path for install/converge-state purposes only and does not restore shared-token runtime authentication; line 241 omits that qualification, so this paragraph still reads as if rollback restores runtime shared-token auth.
Remediation: Update line 241 to clarify that rollback reopens the shared-credential path for install/converge-state purposes only, and does not restore shared-token runtime authentication.

Low

  • [scope-accuracy] internal/cli/gitlab_role.go:71 — The PR summary still states "Install, converge, status, uninstall, scaffold, custom-role registration, reuse, rotation, and capability checks are unchanged." This lags the diff: the GitLab CI scaffold scripts (run-agent-job.sh, run-poll-job.sh, select-gitlab-role-token.sh) drop shared-token fallbacks and enforce HMAC verification in all gate modes, and checkGitLabApprovalCapability no longer bypasses on mode.UsesSharedOnly() — both are capability-check/scaffold changes the summary claims are absent. The summary also directly contradicts the PR description's own "Changes" section, which states "Approval capability checks apply in every gate mode; leftover disabled no longer skips them." This finding was raised against an earlier revision of this PR; the PR description text was not touched by the intervening fix commit, so it remains unresolved.
Remediation: Update the PR description summary to state that CI scaffold scripts and approval capability checks were updated to enforce role credentials unconditionally, resolving the internal contradiction with the Changes section.

Other observations (non-blocking)

  • The critical fail-open concern from the prior review (forged/unverified STAGE selecting a higher-privileged role token in leftover disabled/rollback via the GitLab CI scaffold) is not observed in the current diff: select-gitlab-role-token.sh has no shared-token/_fs_shared_only branch, run-agent-job.sh requires DISPATCH_VERIFIED=true (HMAC-verified STAGE) unconditionally before a role-specific credential re-select and fails closed on a missing FULLSEND_DISPATCH_SECRET, and run-poll-job.sh's sibling-secret blanking is unconditional. This is based on static reading of the PR-head scripts, not runtime/CI verification.
  • The five stale/incorrect-doc and logic-error findings raised against the prior revision of this PR (docs/cli/repos.md:157, docs/guides/getting-started/configuring-gitlab.md:718, docs/contributing/gitlab-role-credentials.md:111 and :549, docs/contributing/bot-identities.md:50, and the Diagnose/diagnoseMessages wording in internal/gitlabroles/gitlabroles.go) were addressed by an intervening fix commit; the cited passages now read consistently with role-credential-only runtime authentication and are not re-raised. Diagnose.Ready itself was intentionally left as install/converge-state readiness per the PR's disclosed scope decision, now with disambiguating diagnostic wording.

Review

Findings

High

  • [stale-doc] docs/cli/repos.md:157 — Untouched CLI reference still scopes fail-closed role-token selection to migrating/enforced ("When the gate is migrating or enforced ... they do not fall back to FULLSEND_FORGE_TOKEN") and documents --gitlab-role-migration=rollback / --gitlab-role-rollback-confirmed as "the only supported way to reopen the shared-token path after enforced cutover." Under this PR, runtime selection in both the Go CLI and CI scripts requires registered role credentials in every gate mode, including leftover disabled and explicit rollback; rollback does not restore shared-token runtime authentication. This is the primary CLI reference for these recovery flags and was not updated in this PR (not in the diff).
Remediation: Update docs/cli/repos.md to state that select-gitlab-role-token.sh and fullsend poll/run authenticate with registered role credentials in every gate mode without fallback to FULLSEND_FORGE_TOKEN, and clarify that rollback/--gitlab-role-rollback-confirmed only affect install-state metadata and do not restore shared-token runtime authentication.
  • [incorrect-doc] docs/guides/getting-started/configuring-gitlab.md:718 — The "Testing Fullsend" section (and the Differences table around line 733) states that on a GitLab.com Free install using only --gitlab-bot-token, the dedicated PAT owner's username posts comments, and that the fullsend-bot identity is expected only on the shared-token path or when role provisioning was not completed. This file is touched by the PR (other sections were updated), but this section was not: under this PR, runtime selection requires registered role credentials in every gate mode with no shared-token fallback, so an install using only --gitlab-bot-token without provisioned role secrets now fails closed with ErrUnconfigured instead of posting via the PAT owner or fullsend-bot.
Remediation: Update lines ~716-722 and ~733 to remove references to the shared-token runtime path and explain that Free-tier installs must enroll role credentials (via --gitlab-role-token) because runtime execution requires registered per-role credentials in all gate modes.

Medium

  • [logic-error] internal/gitlabroles/gitlabroles.go:441 — Diagnose still sets Ready = SharedPresent for leftover disabled/rollback, and diagnoseMessages still emits "legacy shared-token path ready" / "configured but unused", while Resolve/Select/SelectAgent fail closed with ErrUnconfigured unless the registered per-role secret is present. repos status copies rep.Ready into GitLabRolesReady and prints those diagnostics, so an install with only FULLSEND_FORGE_TOKEN still looks Ready even though poll/run and CI job scripts will not authenticate. This is the same divergence flagged in the prior review; the fix agent's response was to document the gap (Report.Ready comments, TestDiagnoseReadyDivergesFromResolveOnLeftoverModes) rather than change the behavior — a defensible, disclosed install/converge-state-vs-runtime trade-off for this PR's stated scope, but the operator-visible wording still implies a working shared-token runtime path.
Remediation: At minimum, stop telling operators the shared-token path is ready for jobs: change leftover-mode diagnoseMessages so they do not say "legacy shared-token path ready"/"not required" without also stating that runtime selection requires the registered role secret, and update the Status/Ready bullets in docs/contributing/gitlab-role-credentials.md the same way. Prefer making Diagnose.Ready require the registered role secret in every mode so repos status agrees with Resolve.
  • [stale-doc] docs/contributing/gitlab-role-credentials.md:111 — Lines 110-113 still say Registry.ValidateAgent is called at dispatch time by fullsend poll/run "when the gate is migrating or enforced (role-credential modes)." The Job-to-role-mapping section (~line 212), the Select/selectResolved path in internal/gitlabroles/route.go, and this same document's "How a job selects its credential" section all run ValidateAgent as a pre-check ahead of Resolve in every gate mode, with leftover disabled/rollback also failing closed with ErrUnregistered.
Remediation: Replace the "when the gate is migrating or enforced" clause with the same "in every mode" language used in the Job-to-role-mapping section.
  • [incorrect-doc] docs/contributing/bot-identities.md:50 — Line 50 still says "Today's runtime is a single project access token (fullsend-bot / FULLSEND_FORGE_TOKEN)", even though this PR edited the same paragraph (lines 58-62) to add that fullsend poll/run select the registered role credential in every gate mode and that leftover disabled/rollback no longer authenticate as fullsend-bot at runtime. The two statements directly contradict each other within one paragraph.
Remediation: Update line 50 to state that GitLab runtime authentication uses registered role credentials rather than a single shared project access token.

Low

  • [stale-doc] docs/contributing/gitlab-role-credentials.md:549 — Under "Rotation and recovery," the text says "The shared token remains available only through leftover disabled or explicit rollback." Runtime credential selection never selects or falls back to the shared token in any gate mode, including disabled and rollback — leftover FULLSEND_FORGE_TOKEN is install/uninstall state only, and "available" is easy to misread as a runtime path.
Remediation: Clarify or remove the sentence so leftover disabled/rollback are not implied to make the shared token available for runtime job execution.
  • [scope-accuracy] internal/cli/gitlab_role.go:71 — The PR summary states "Install, converge, status, uninstall, scaffold, custom-role registration, reuse, rotation, and capability checks are unchanged." This lags the actual diff: the GitLab CI scaffold templates (run-agent-job.sh, run-poll-job.sh, select-gitlab-role-token.sh) drop shared-token fallbacks and enforce HMAC verification in all gate modes, and checkGitLabApprovalCapability no longer bypasses on mode.UsesSharedOnly() — both are capability-check/scaffold changes the summary claims are absent.
Remediation: Update the PR description to state that CI scaffold templates and approval capability checks were updated to enforce role credentials unconditionally.

Other observations (non-blocking)

  • The critical fail-open finding from the prior review (forged/unverified STAGE selecting a higher-privileged role token in leftover disabled/rollback via the GitLab CI scaffold) is not observed in the current diff: select-gitlab-role-token.sh no longer has a disabled/rollback shared-token branch, run-agent-job.sh requires DISPATCH_VERIFIED=true (HMAC-verified STAGE) unconditionally before a role-specific credential re-select, a missing FULLSEND_DISPATCH_SECRET now fails closed, and run-poll-job.sh's sibling-secret blanking is unconditional. This is based on static reading of the PR-head scripts, not runtime/CI verification.
  • The two prior High stale-doc findings (configuring-gitlab.md's off-system polling section, operations.md's status-notification table) and the Low naming-convention finding in route_test.go were not re-raised — the corresponding text/code now matches current behavior in the sections checked.
  • A speculative intent-alignment concern about retained custom-role support contradicting issue Remove GitLab identity migration machinery and retain only the three built-in roles #7782 was considered and set aside: the PR's staged "PR1 of N" scope is disclosed in the PR body, and custom-role registration/reuse/ValidateAgent behavior remains internally consistent and correctly documented as-is.

Review

Findings

Critical

  • [fail-open] internal/scaffold/fullsend-repo-gitlab/.gitlab/ci/scripts/run-agent-job.sh:150 — Go runtime GitLab credential selection is now role-credential-only in every gate mode: gitlabroles.Resolve/Select/SelectAgent never select FULLSEND_FORGE_TOKEN, including leftover disabled and explicit rollback (the UsesSharedOnly branch and resolveShared were removed); checkGitLabApprovalCapability no longer early-returns for those modes; and internal/cli/run.go's fallback to a pre-set GITLAB_TOKEN on ErrSharedUnconfigured was removed. The GitLab CI scaffold template was not updated to match: run-agent-job.sh still computes ROLE_AWARE=true only for migrating/enforced and tolerates a missing FULLSEND_DISPATCH_SECRET (or a parent_pipeline-sourced dispatch with no HMAC) with only a WARNING in disabled/rollback, leaving DISPATCH_VERIFIED=false and continuing the job. select-gitlab-role-token.sh still maps disabled/rollback to the shared token. The script's own comments justify this as safe only because "every role shares one token" in those modes, so an unverified STAGE "grants no extra privilege" — this PR removes that invariant. This PR's own updated docs/contributing/gitlab-role-credentials.md documents the resulting contradiction directly: the same paragraph (~line 286) both repeats the "every role already shares one token" justification and states "The Go CLI then overrides GITLAB_TOKEN / PUSH_TOKEN from the registered role credential; leftover disabled/rollback gates do not restore FULLSEND_FORGE_TOKEN." When the matching role secret is already present in the job environment (e.g. explicit rollback, or a leftover disabled install where role secrets have been additively provisioned per Provision and migrate built-in and custom GitLab role credentials #7498 but the gate hasn't cut over), a forged/unverified STAGE dispatched via an unsigned or spoofed pipeline can now cause fullsend run to select and export a specific higher-privileged role token (e.g. FULLSEND_GITLAB_CODER_TOKEN) instead of the previously-shared, equally-privileged token — the exact escalation the HMAC/dispatch-verification gate exists to prevent once role separation matters.
Remediation: Land a matching change to run-agent-job.sh and select-gitlab-role-token.sh in the same release: treat every gate mode as role-aware (require HMAC-verified STAGE, fail closed on a missing FULLSEND_DISPATCH_SECRET or an unverified parent_pipeline dispatch, in disabled/rollback exactly as in migrating/enforced) before re-selecting a role-specific token, and stop selecting FULLSEND_FORGE_TOKEN for disabled/rollback in the shell script. Do not merge the Go-side change ahead of the CI-template fix. Then rewrite the self-contradictory paragraph in docs/contributing/gitlab-role-credentials.md.

High

  • [stale-doc] docs/guides/getting-started/configuring-gitlab.md:243 — The "Off-system polling" section instructs operators to export FULLSEND_FORGE_TOKEN="***" and states (around line 261) that FULLSEND_FORGE_TOKEN (not GITLAB_TOKEN) must be set for fullsend poll --mode slash|events. After this PR, fullsend poll resolves its credential via gitlabroles.Select(PollerJob) and requires FULLSEND_GITLAB_POLLER_TOKEN in every gate mode; following this documented example with only FULLSEND_FORGE_TOKEN set now fails closed with ErrUnconfigured.
Remediation: Update the off-system polling example and surrounding prose to export/require FULLSEND_GITLAB_POLLER_TOKEN.
  • [stale-doc] docs/guides/getting-started/operations.md:234 — The GitLab CI status-notification reference table states FULLSEND_FORGE_TOKEN is "Required for the generated scaffold in disabled/rollback mode" and that those modes "exclusively" use the shared token, advising manual CI wiring to provision FULLSEND_FORGE_TOKEN. That remains true of select-gitlab-role-token.sh's own bootstrap resolution (unchanged by this PR), but is no longer true end-to-end: the fullsend binary invoked in the same job now requires and selects the matching per-role secret in every gate mode. Manual wiring that follows this guidance will produce jobs that fail closed at fullsend run.
Remediation: Clarify that CI bootstrap may still resolve the shared token for its own pre-verification calls, but the fullsend binary's runtime credential selection requires the matching per-role secret in every gate mode; update the manual-wiring guidance accordingly.

Medium

  • [logic-error] internal/gitlabroles/gitlabroles.go:421 — Resolve now fails closed with ErrUnconfigured in every valid mode when the registered role secret is missing, but Diagnose (backing fullsend repos status) still branches on mode.UsesSharedOnly(): for leftover disabled/rollback, Diagnose sets Ready = rep.SharedPresent and emits diagnostics like "legacy shared-token path ready" / "configured but unused" for the role secrets that runtime now actually requires. fullsend repos status can therefore report an install as Ready while fullsend poll/fullsend run fail closed on that same install. This divergence appears intentional (status/converge were left unchanged per the PR body), but the Ready signal is easy to misread as "jobs will work."
Remediation: Either make Diagnose.Ready require the registered role secret in every mode (and stop labeling leftover role secrets "unused"), or explicitly document the Ready signal as install/converge-state-only. Add a test asserting Diagnose and Resolve agree on readiness for disabled/rollback given only FULLSEND_FORGE_TOKEN present.
  • [stale-doc] docs/architecture.md:288 — The open-question entry on per-role GitLab identity still says job routing (Route GitLab jobs and forge operations by registered role identity #7499) selects the registered role credential only when the gate is migrating/enforced and keeps the shared FULLSEND_FORGE_TOKEN path for leftover unset/disabled and explicit rollback. Per this PR (Remove GitLab identity migration machinery and retain only the three built-in roles #7782), runtime job routing requires the registered role credential in every gate mode.
Remediation: Update the entry to state that job routing requires registered role credentials across all gate modes, referencing Remove GitLab identity migration machinery and retain only the three built-in roles #7782.
  • [stale-doc] docs/guides/infrastructure/infrastructure-reference.md:364 — The FULLSEND_GITLAB_*_TOKEN reference entry scopes fail-closed role-token authentication for fullsend poll/fullsend run to "When the gate is migrating or enforced." Per this PR, those commands authenticate with the matching role token and fail closed in every gate mode, including leftover disabled and explicit rollback. (The adjacent claim that a missing role secret is not a repos status health failure in leftover modes remains accurate, since Diagnose/status were intentionally left unchanged.)
Remediation: Update the sentence to state that fullsend poll/run require and fail closed on the matching role token in every gate mode, keeping the separate status/health clause as-is.

Low

Other observations (non-blocking)

  • The staged "PR1 of the GitLab identity-migration cleanup" scope decision is well-authorized against Remove GitLab identity migration machinery and retain only the three built-in roles #7782 and clearly labeled; install/converge/status/uninstall/scaffold and custom-role registration/reuse are correctly left untouched in this PR (verified by diff scope). The commit carries both the ! title suffix and a BREAKING CHANGE: trailer per COMMITS.md.
  • Sibling role-secret blanking, approval-capability enforcement, and the removal of the local GITLAB_TOKEN fallback in internal/cli/run.go are each correctly unconditional now (verified in gitlab_role.go/run.go at PR head) and are a real security improvement — contingent on the CI-template gap above being closed in the same change.

…h role-only runtime auth

The Go-side change in this PR made gitlabroles.Resolve/Select/SelectAgent
role-credential-only in every gate mode, but the GitLab CI scaffold
templates and docs still assumed disabled/rollback shared one token
across every role. That assumption is now false: a forged/unverified
STAGE in disabled/rollback could select a specific higher-privileged
role token instead of an equally-privileged shared one.

- select-gitlab-role-token.sh: drop the disabled/rollback shared-token
path; every mode now resolves the registered per-role secret, matching
  gitlabroles.Resolve.
- run-agent-job.sh: require HMAC-verified STAGE before the role-specific
re-select in every gate mode, not just migrating/enforced.
- run-poll-job.sh: blank sibling role secrets unconditionally, since a
sibling secret is now a real higher-privilege credential in every mode.
- gitlab-role-credentials.md, configuring-gitlab.md, operations.md,
  architecture.md, infrastructure-reference.md, ADR 0067: update stale
  disabled/rollback shared-token prose and fix the self-contradictory
  paragraph in gitlab-role-credentials.md.
- gitlabroles.go: document that Diagnose.Ready is install/converge-state
readiness, not a runtime-readiness signal, and add a regression test
locking in the known Diagnose/Resolve divergence for leftover modes
(status/converge are intentionally out of scope for this PR).
- route_test.go: name the unset-mode subtest "unset" instead of "" so
go test -run can target it and failure output isn't ambiguous.

Updates the existing scaffold/gitlabroles test suites for the new
behavior and adds coverage for disabled/rollback role-token resolution.

Addresses review feedback on #7811.

🔧 Fix agent — iteration 1 (bot-triggered)

Addressed the Critical fail-open finding by removing the disabled/rollback shared-token exception from the GitLab CI scaffold (select-gitlab-role-token.sh, run-agent-job.sh) so STAGE must be cryptographically verified before a role-specific credential is selected in every gate mode, matching the Go-side gitlabroles.Resolve change; also closed the same class of gap in run-poll-job.sh's sibling-secret blanking. Fixed all six stale-doc findings (gitlab-role-credentials.md's self-contradictory paragraph, configuring-gitlab.md, operations.md, architecture.md, infrastructure-reference.md, ADR 0067) to describe role-only runtime authentication in every gate mode. Fixed the Low naming-convention finding in route_test.go. For the Medium Diagnose/Resolve readiness-divergence finding, documented the intentional gap and added a regression test rather than changing status/converge-adjacent code that this PR intentionally leaves unchanged. Updated and extended the Go test suites (internal/gitlabroles, internal/scaffold) for all behavior changes; full build, go vet, and the affected test packages pass, along with docs-link lint, lychee, ADR lint hooks, and gofmt.

Fixed (9):

  1. Critical: GitLab CI scaffold still fails open in disabled/rollback mode (internal/scaffold/fullsend-repo-gitlab/.gitlab/ci/scripts/select-gitlab-role-token.sh): Removed the disabled/rollback shared-token path entirely; select-gitlab-role-token.sh now always resolves the registered per-role secret in every gate mode, matching gitlabroles.Resolve. In run-agent-job.sh, the STAGE-derived role reselect now requires a cryptographically verified dispatch (DISPATCH_VERIFIED) in every gate mode, not just migrating/enforced, and a missing FULLSEND_DISPATCH_SECRET fails closed unconditionally. Also updated run-poll-job.sh to blank sibling role secrets unconditionally (previously gated on migrating/enforced), since a sibling secret is now a real higher-privilege credential in every mode. Updated/added Go tests in internal/scaffold to cover disabled/rollback role-token resolution and the removed shared-token fallback.
  2. Critical (same finding): self-contradictory paragraph in gitlab-role-credentials.md (docs/contributing/gitlab-role-credentials.md): Rewrote the paragraph describing run-agent-job.sh's dispatch verification to state that HMAC-verified STAGE is required in every gate mode (no disabled/rollback exception), consistent with the shell-script fix, removing the 'every role already shares one token' justification.
  3. High: off-system polling docs told operators to export the wrong token (docs/guides/getting-started/configuring-gitlab.md): Updated the off-system polling example and surrounding prose to export/require FULLSEND_GITLAB_POLLER_TOKEN instead of FULLSEND_FORGE_TOKEN.
  4. High: operations.md described stale shared-token status-notification behavior (docs/guides/getting-started/operations.md): Updated the GitLab CI status-notification reference table and surrounding prose to state that runtime credential selection requires the matching per-role secret in every gate mode with no shared-token fallback (this PR removed select-gitlab-role-token.sh's shared-token path too, so FULLSEND_FORGE_TOKEN is no longer used by CI bootstrap either).
  5. Medium: Diagnose.Ready can diverge from Resolve's runtime readiness (internal/gitlabroles/gitlabroles.go): Chose the 'document, don't change' remediation option: added doc comments on Report.Ready and Diagnose stating explicitly that Ready is install/converge-state readiness, not a runtime-readiness signal, and added TestDiagnoseReadyDivergesFromResolveOnLeftoverModes documenting/locking in the divergence. Did not change Diagnose.Ready's computation or the shared Mode.UsesSharedOnly()/RequiresRoleCredentials() predicates, since those are used throughout internal/repos and internal/cli install/converge/rotate/rollback logic that this PR (per its own body, and the reviewer's own 'Other observations') intentionally left unchanged as out of scope for PR1 of the GitLab identity-migration cleanup.
  6. Medium: architecture.md open-question entry described stale job-routing scope (docs/architecture.md): Updated the open-question entry to state that job routing (Route GitLab jobs and forge operations by registered role identity #7499, Remove GitLab identity migration machinery and retain only the three built-in roles #7782) requires the registered role credential and fails closed in every gate mode, with no shared-token fallback.
  7. Medium: infrastructure-reference.md scoped fail-closed auth to migrating/enforced only (docs/guides/infrastructure/infrastructure-reference.md): Updated the sentence to state that fullsend poll/run and the GitLab CI scripts authenticate with the matching role token and fail closed in every gate mode, keeping the separate status/health drift clause unchanged as instructed.
  8. Low: empty-mode subtests render as an anonymous index (internal/gitlabroles/route_test.go): Assigned the descriptive subtest name "unset" when mode is empty in both TestSelectUnregisteredFailsClosedInEveryMode and TestSelectLeftoverModesMissingRoleDoNotFallback, before calling t.Run.
  9. Low: ADR 0067's decision-update note is now stale re: leftover/rollback (docs/ADRs/0067-gitlab-cron-polling-event-dispatch.md): Added a new 'Remove GitLab identity migration machinery and retain only the three built-in roles #7782 update' annotation/cross-reference noting that runtime credential selection now requires registered role credentials in every gate mode including disabled/rollback, without rewriting the original ADR decision text or the existing Route GitLab jobs and forge operations by registered role identity #7499/Remove obsolete GitLab role migration machinery from Fullsend #7559 note.

Decision points
  • For the Diagnose/Resolve readiness divergence (Medium finding), documented the gap and added a regression test instead of changing Diagnose.Ready's computation. (alternatives: Make Diagnose.Ready require the registered role secret in every mode (matching Resolve exactly), Document Ready as install/converge-state-only and add a test locking in the current, intentional divergence; rationale: Mode.UsesSharedOnly()/RequiresRoleCredentials() are consumed throughout internal/repos and internal/cli install/converge/rotate/rollback-confirmation logic. Changing Diagnose.Ready's semantics without also touching that machinery would produce self-contradictory diagnostic text (e.g. a role secret labeled 'not required' while simultaneously required for Ready=true), and touching that machinery would expand well beyond this PR's explicitly stated and reviewer-praised PR1 scope (install/converge/status/uninstall/scaffold left unchanged). Documenting the known gap and adding a regression test is the smallest correct fix that doesn't risk the install/converge/rollback surface.)
  • Also fixed run-poll-job.sh's sibling-secret blanking, which the review did not name directly. (alternatives: Leave run-poll-job.sh unchanged since the review only named run-agent-job.sh and select-gitlab-role-token.sh, Extend the same unconditional fix to run-poll-job.sh; rationale: run-poll-job.sh blanked sibling role secrets only in migrating/enforced mode, reasoning that disabled/rollback shared one token so there was nothing meaningful to blank. That assumption is the same one the Critical finding invalidated: after removing the shared-token path from select-gitlab-role-token.sh, a sibling analyst/coder secret is a real higher-privilege credential in disabled/rollback too. Leaving this unfixed would reintroduce the same class of fail-open gap the Critical finding is about, immediately adjacent to the files it named.)

…role-credential docs

Addresses review feedback on PR #7811. Diagnose's leftover-mode messages
("legacy shared-token path ready" / "configured but unused" /
"not required") implied the shared FULLSEND_FORGE_TOKEN path still works
for job execution; they now say plainly that fullsend poll/run require
the registered role secret at runtime regardless of converge-state
readiness. Diagnose.Ready itself is left as install/converge-state
readiness (unchanged, per the disclosed #7782 scope decision already
captured in TestDiagnoseReadyDivergesFromResolveOnLeftoverModes).

Also brings several docs pages current with role-credential-only runtime
auth in every gate mode (including leftover disabled/rollback, which
restores install-state only, never runtime auth): docs/cli/repos.md,
docs/contributing/bot-identities.md, docs/contributing/gitlab-role-credentials.md,
and the Testing/Differences sections of
docs/guides/getting-started/configuring-gitlab.md.

🔧 Fix agent — iteration 2 (bot-triggered)

Addressed all 7 findings from the current review round on PR #7811: fixed five stale/incorrect docs pages (docs/cli/repos.md, docs/contributing/bot-identities.md, docs/contributing/gitlab-role-credentials.md twice, docs/guides/getting-started/configuring-gitlab.md) that still scoped role-credential-only runtime auth to migrating/enforced or implied a working shared-token runtime path, reworded gitlabroles.Diagnose's leftover-mode diagnostic messages so they no longer imply a working shared-token runtime path while intentionally leaving the disclosed Ready/Resolve install-vs-runtime divergence unchanged, and flagged (without editing, since PR-description edits are a post-script/maintainer action) that the PR description understates the CI scaffold and approval-capability changes already in the diff. Project CI on the PR head SHA is entirely green (no pr-related failures to fix).

Fixed (7):

  1. docs/cli/repos.md:157 scopes fail-closed role-token selection to migrating/enforced and calls rollback the way to reopen the shared-token path (docs/cli/repos.md): Rewrote the GitLab bot token section to say credential selection is role-credential-only in every gate mode (including leftover disabled and explicit rollback) and that rollback only reopens the shared-token path for install/converge-state purposes, not runtime authentication.
  2. docs/guides/getting-started/configuring-gitlab.md:718 Testing Fullsend section and Differences table imply a Free-tier --gitlab-bot-token-only install posts via the PAT owner or fullsend-bot (docs/guides/getting-started/configuring-gitlab.md): Updated the Testing Fullsend paragraph and the Bot identity row of the Differences table to state that runtime selection requires the registered role credential in every gate mode, so a Free-tier install without provisioned role secrets now fails closed instead of posting via the PAT owner or fullsend-bot.
  3. gitlabroles.go:441 Diagnose wording implies a working shared-token runtime path in leftover modes (internal/gitlabroles/gitlabroles.go): Kept Diagnose.Ready as install/converge-state readiness (the already-disclosed, test-documented Remove GitLab identity migration machinery and retain only the three built-in roles #7782 scope decision in TestDiagnoseReadyDivergesFromResolveOnLeftoverModes) but reworded diagnoseMessages so the leftover-mode strings explicitly state that fullsend poll/run still require the registered role secret at runtime, per the review's 'at minimum' remediation. Updated docs/contributing/gitlab-role-credentials.md's Status/Ready bullets to match.
  4. docs/contributing/gitlab-role-credentials.md:111 says ValidateAgent runs at dispatch time only when the gate is migrating or enforced, contradicting the 'every mode' language used elsewhere in the same document (docs/contributing/gitlab-role-credentials.md): Replaced the 'when the gate is migrating or enforced' clause with the same 'in every gate mode' phrasing already used in the Job-to-role-mapping and Select sections of this document.
  5. docs/contributing/bot-identities.md:50 says today's runtime is a single project access token, contradicting the same paragraph's lines 58-62 (added by this PR) stating role-credential selection in every gate mode (docs/contributing/bot-identities.md): Reworded line 50 to state that GitLab runtime authentication uses registered role credentials, not a single shared project access token, removing the internal contradiction.
  6. docs/contributing/gitlab-role-credentials.md:549 says the shared token 'remains available only through leftover disabled or explicit rollback', which can be misread as a working runtime path (docs/contributing/gitlab-role-credentials.md): Clarified the Rotation and recovery section to state that leftover disabled/rollback are install/uninstall state only and that runtime credential selection never selects or falls back to the shared token in any gate mode.
  7. internal/cli/gitlab_role.go:71 scope-accuracy: PR description claims capability checks/scaffold are unchanged (internal/cli/gitlab_role.go): Verified the finding is accurate against the diff (scaffold templates and checkGitLabApprovalCapability were changed). Editing the PR description itself is a PR-mutation action reserved for the post-script/maintainer, not the fix agent, so no direct edit was made here; flagging this so the PR description can be corrected to mention the CI scaffold and approval-capability changes.

…ential PR

Update the Free-tier bot token warning and the rollback recovery paragraph
in docs/cli/repos.md to stop implying FULLSEND_FORGE_TOKEN or the
shared-credential path is used for GitLab runtime authentication --
runtime always selects the registered per-role secret. Also fix
TestEnrichGitLabRoleStatusSharedOnlyOmitsRoleReadinessDiagnostics, which
started failing CI after the prior fix commit reworded the leftover
disabled/rollback diagnostic message to include "the registered role
secret"; narrow the assertion to the specific readiness-line pattern it
was actually guarding against instead of the broader substring.

🔧 Fix agent — iteration 3 (bot-triggered)

Fixed the two remaining stale-doc findings (Free-tier bot token warning, rollback recovery paragraph) that still implied GitLab runtime auth could fall back to the shared FULLSEND_FORGE_TOKEN. Verified and drafted the corrected text for the PR-summary scope-accuracy finding but could not publish it myself (PR body edits are blocked by sandbox policy / reserved for the post-script). Also fixed a project-CI test failure caused by the previous fix commit's diagnostic-message reword, which broke an over-broad assertion in a downstream test.

Fixed (4):

  1. [incorrect-doc] Free-tier bot token warning implies FULLSEND_FORGE_TOKEN authenticates agents at runtime (docs/guides/getting-started/configuring-gitlab.md): Reworded the warning callout to state FULLSEND_FORGE_TOKEN is stored for install/converge state only, and that autonomous agents authenticate at runtime with the per-role tokens enrolled via --gitlab-role-token (e.g. FULLSEND_GITLAB_ANALYST_TOKEN, FULLSEND_GITLAB_CODER_TOKEN), not the shared PAT.
  2. [stale-doc] repos.md:241 rollback paragraph implies rollback restores shared-token runtime auth (docs/cli/repos.md): Added the same qualification used earlier in the file: rollback reopens the shared-credential path for install/converge-state purposes only and does not restore shared-token runtime authentication.
  3. [scope-accuracy] PR summary claims scaffold/capability checks are unchanged, contradicting the diff ((PR description, not a repo file)): Verified the finding against gitlab_role.go (clearSiblingGitLabRoleSecrets and checkGitLabApprovalCapability run unconditionally, no UsesSharedOnly bypass) and the GitLab CI scaffold scripts, confirming the summary is stale. Drafted the corrected summary sentence ('Install, converge, status, uninstall, custom-role registration, reuse, and rotation are unchanged. The GitLab CI scaffold scripts (run-agent-job.sh, run-poll-job.sh, select-gitlab-role-token.sh) and approval capability checks were updated to enforce role credentials unconditionally in every gate mode, as described in Changes below.') but could not apply it myself: gh pr edit --body-file was rejected by the sandbox network policy (403 policy_denied on the GraphQL endpoint used to update issue/PR bodies), which is consistent with PR-body mutation being a post-script responsibility rather than something this agent can perform. Publishing this corrected summary onto the PR description is left to the post-script/maintainer.
  4. project-CI 'test' job failing: TestEnrichGitLabRoleStatusSharedOnlyOmitsRoleReadinessDiagnostics (internal/repos/gitlab_roles_rotate_test.go): The prior fix commit (87bdc05) reworded the leftover disabled/rollback diagnostic message in internal/gitlabroles/gitlabroles.go to add the clause '... still require the registered role secret, not the shared token' (per an earlier review's own remediation text), but didn't update this downstream test, whose broad assert.NotContains(joined, "registered role") started matching that new, intentional wording. Narrowed the assertion to assert.NotRegexp(t, registered role \S+: (not )?ready, joined), the specific per-role readiness-line pattern (from internal/gitlabroles/readiness.go's CheckRegisteredReadiness) the test was actually meant to guard against, while still failing if that pattern reappears.

Tests: passed

CI inspections (10):

  1. test (pr-related, failure): go test -race ./... failed in internal/repos: TestEnrichGitLabRoleStatusSharedOnlyOmitsRoleReadinessDiagnostics asserted diagnostics must not contain the substring 'registered role', but the prior fix commit's reworded leftover-mode message intentionally now includes that phrase in an unrelated, correct warning. Narrowed the test's assertion to the specific per-role readiness-line pattern it was meant to catch instead of the broad substring; verified go test passes locally for internal/repos and internal/gitlabroles, and targeted GitLab tests in internal/cli pass.
  2. DCO (passing, success)
  3. behaviour (passing, success)
  4. build (passing, success)
  5. commit-lint (passing, success)
  6. e2e (passing, success)
  7. functional-tests (passing, success)
  8. gate (passing, success)
  9. test-sandbox-darwin (passing, success)
  10. web (passing, success)
Decision points
  • Treated the scope-accuracy finding about the PR description as verified-but-not-directly-actionable (alternatives: Attempt to force the PR body edit anyway, Skip the finding entirely as out of scope, Verify the claim, draft the corrected text, and let the post-script/human publish it; rationale: The finding is valid (confirmed against gitlab_role.go and the CI scaffold scripts), but editing the PR description is a forge mutation; the sandbox network policy actively blocked the GraphQL call needed to apply it, confirming that mutation is reserved for the post-script.)

🔧 Fix agent — iteration 4 (bot-triggered)

No repository code changes were needed this iteration: all prior review findings (a critical fail-open gap and several stale-doc/logic-error issues) were already resolved in earlier commits, and all project CI checks are green. The one remaining finding asks for an edit to the PR description text itself; that edit is a forge-metadata mutation outside the fix agent's tool access (confirmed by a sandbox policy rejection when attempted), so it is recorded as a disagreement with the exact suggested replacement wording for the post-script or a maintainer to apply.

Disagreed (1):

  1. scope-accuracy: PR description Summary claims scaffold and capability checks are unchanged (internal/cli/gitlab_role.go:145): Verified as accurate: checkGitLabApprovalCapability (internal/cli/gitlab_role.go:145-182) no longer branches on mode.UsesSharedOnly(), and run-agent-job.sh/run-poll-job.sh/select-gitlab-role-token.sh no longer have shared-token fallback branches, so the PR body's Summary sentence is stale. This is a forge-metadata edit (the GitHub PR description), not a repository file change, and attempting it via gh pr edit --body-file was rejected by the sandbox's outbound policy (403 policy_denied on the GraphQL mutation endpoint) -- consistent with PR description/body edits being a PR mutation reserved for the post-script, outside the fix agent's tool access. No repository files correspond to this finding, so no commit was made. Suggested replacement text for the Summary's second paragraph (to be applied by the post-script or a maintainer): 'This is PR1 of the GitLab identity-migration cleanup. Install, converge, status, uninstall, custom-role registration, reuse, and rotation are unchanged. CI scaffold scripts and approval capability checks now require role credentials unconditionally in every gate mode, consistent with the Changes section below.'

Tests: passed

CI inspections (10):

  1. test (passing, SUCCESS): CI workflow unit/build tests passed.
  2. test-sandbox-darwin (passing, SUCCESS): Sandbox darwin test job passed.
  3. web (passing, SUCCESS): Web build/test job passed.
  4. commit-lint (passing, SUCCESS): Commit message lint passed.
  5. e2e (passing, SUCCESS): E2E test job passed.
  6. behaviour (passing, SUCCESS): Behaviour test job passed.

  8. build (passing, SUCCESS): Site build job passed.
  9. codecov/patch (passing, SUCCESS): Patch coverage check passed.
  10. DCO (passing, SUCCESS): DCO check passed.

Strategy change: Iteration 4 exceeded the strategy-escalation threshold, so instead of repeating prior iterations' approach of editing repository doc files, this run attempted the more direct fix of editing the GitHub PR description itself (the actual artifact named by the finding). That mutation was rejected by the sandbox's outbound policy, confirming PR description edits are not available to the fix agent; the suggested text is provided in structured output instead.

Decision points
  • Attempted to resolve the recurring scope-accuracy finding by editing the PR description directly instead of touching repository files, since the finding targets forge metadata (the PR body) that three prior fix iterations left unresolved (alternatives: Edit the PR description body via gh pr edit, Leave the PR description untouched and record a disagreement with suggested replacement text; rationale: The GraphQL mutation used by gh pr edit was rejected by the sandbox's outbound network policy (403 policy_denied), confirming that PR description edits are a PR mutation reserved for the post-script rather than the fix agent; recorded the exact suggested wording instead so it can be applied downstream)

PR #7811 (fullsend-ai/fullsend) implements 'PR1' of issue #7782, a GitLab identity-migration cleanup. Two things stand out.

Rework before the PR even existed. The human (ggallen) had to dispatch /fs-code four times on #7782 before a mergeable PR resulted: attempt 1 (run 36433224220) and attempt 3 (run 36443654527) both ran to the ~60-minute sandbox timeout while still uncommitted, were force-killed, and the post-code.sh 'no uncommitted work' guard discarded all 13-29 touched files each time; attempt 2 was cancelled almost immediately; only attempt 4, dispatched with an explicit minimal 'PR1 only, preserve custom-role/BYOA/registry/rotation' scope, succeeded (20:04-20:44 UTC). The identical failure mechanism (timeout mid-edit -> forced kill -> full discard -> human re-scopes -> retry) reproduced on sibling issue #7501 in the same series (2 failed attempts, then success on a narrower 3rd). The other 10 sibling issues in the series succeeded on the first attempt. Both problem cases were the architecturally broad 'remove machinery across many packages' issues in the series.

PR review pipeline worked as intended. PR #7811 went through 5 review rounds / 4 fix rounds, but the findings were substantive, not busywork: round 1 caught a real Critical fail-open gap (GitLab CI scaffold scripts not updated in lockstep with the Go-side role-only auth change), plus stale-doc and logic-error findings in later rounds. The final review returned clean ('Looks good to me') and the human approved within minutes. One Low finding (PR description's Summary section contradicting its own Changes section) recurred across all 4 rounds because the fix agent is not permitted to edit PR descriptions itself -- this is evidence for two already-open issues rather than a new one: #3935 (review agent should flag PR-description-vs-diff contradictions) and #2418 (fix agent should update PR title/body when the implementation approach changes). No new proposal filed for this.

Discovered agents repo: fullsend-ai/agents (agent defs, skills, harness configs resolved at runtime; both the code and review runs pinned to fullsend-ai/agents@main).

Two proposals below target the recurring timeout/discard/re-scope pattern, which is the highest-leverage, non-duplicated finding from this retro.
