Change

Review of CI after the recent merges (#795 browser lane parallelization, #805 CI setup speedups), with two defects fixed and an opt-in self-hosted runner for Linux CI/CD.

Fixes

  • Release/Pages validation could skip heavy tests. Under workflow_call (release.yml, pages.yml) and workflow_dispatch, Detect changes diffed HEAD~1; a docs-only last commit set code=false and the release was validated without integration and browser tests. Only a pull_request may now skip them.
  • Docs-only regex. ^(docs/|\.md$|...) anchored \.md$ to the path start, so no *.md outside docs/ ever counted as docs. Now ^docs/|\.(md|txt)$|^LICENSE$|^\.github/ISSUE_TEMPLATE/.
  • ${{ }} values in run: scripts go through env:.
  • The Bun/Node/herdr setup duplicated across 7 jobs is one composite action (.github/actions/setup-ci); the Bun version is set once (pages.yml and release.yml pinned it separately).

Self-hosted runner (opt-in, default unchanged)

  • Repository variable CI_SELF_HOSTED_LABELS (JSON array containing "self-hosted") routes Fast checks, Integration tests, both Browser regression jobs, Pages build/deploy and Release preflight/publish. Unset = ubuntu-24.04 as today. ci.yml also takes a self_hosted_labels dispatch input for one manual run.
  • Fork PRs always get ubuntu-24.04 (scripts/ci-runner-route.sh, tested in scripts/ci-runner-route.test.ts). Since a fork PR can edit runs-on itself, REVIEW.md now says not to approve such runs.
  • scripts/self-hosted-runner/: an ephemeral Docker runner (one job per container, --cap-drop ALL, no-new-privileges, no sudo, no host mounts, registration token on stdin) with Chromium libraries and ffmpeg baked in. The browser lane skips its sudo install-deps when RUNNER_ENVIRONMENT=self-hosted.
  • Note: GitHub-hosted minutes are free for this public repository, so the gain is speed (a 32-core host vs 4-core runners), not cost.

Validation

  • bun run check fast: workflow syntax, generated types, typecheck, build, unit (2952 pass, 0 fail).
  • Route script cases (fork PR, variable, dispatch override, malformed labels) in scripts/ci-runner-route.test.ts.
  • Runner image: uid 1001, no sudo, Chromium launches without root under --cap-drop ALL; token absent from /proc/1/environ.
  • A workflow_dispatch run of this branch on the self-hosted runner: see the comment below.

📝 Summary

Summary by CodeRabbit

  • New Features
    • CI, Pages, and release workflows can run on configured self-hosted Linux runners. Fork pull requests continue to use GitHub-hosted runners.
    • Manual CI runs can override runner labels; invalid labels produce an error.
    • Qualifying documentation-only pull requests can skip heavy CI checks. Other events and missing change information run full checks.
    • UI-context regression checks now run in local and CI browser test runs.
  • Improvements
    • Chromium setup uses available browsers and system libraries on self-hosted runners; hosted runners install what they need.
    • Hosted CI jobs reuse dependency and browser caches.
  • Documentation
    • Added guidance for runner setup, CI routing, and cache behavior.

The pull request adds configurable self-hosted runner routing, shared CI setup, and an ephemeral Docker runner. It updates CI, Pages, and Release workflows. Browser setup is shared across lanes, and UI-context regression checks run as a separate suite.

Changes: CI runner support and browser checks

Layer / File(s) Summary
Shared CI toolchain
.github/actions/setup-ci/action.yml, scripts/ci-preinstalled-tools.sh, scripts/ci-setup.test.ts, CONTRIBUTING.md, .gitignore
The composite action configures Bun, optional Node and herdr, and dependency caching. Self-hosted runners verify preinstalled tools. Tests cover tool versions and cache behavior.
Self-hosted runner runtime
scripts/self-hosted-runner/*
The Docker image, entrypoint, and launcher configure and manage ephemeral runner containers. The launcher passes registration tokens through stdin and handles runner cleanup.
CI runner selection and checks
scripts/ci-runner-route.sh, scripts/ci-runner-route.test.ts, .github/workflows/ci.yml, .github/REVIEW.md
CI selects Linux runners through the routing script, updates documentation-only filtering, and uses shared setup across jobs. Tests cover routing behavior and invalid labels. Review guidance adds restrictions for approving fork pull request CI runs.
Pages and Release runner adoption
.github/workflows/pages.yml, .github/workflows/release.yml, docs/development.md
Pages and Release jobs use configured self-hosted labels when available, otherwise Ubuntu-hosted runners. Pages checks for ffmpeg before installing it. The development guide describes runner configuration and behavior.
Shared Chromium setup
scripts/ci-chromium.sh, scripts/ci-chromium.test.ts, scripts/ci-browser-parallel.ts, scripts/ci-browser.sh, scripts/ci-browser.test.ts, scripts/AGENTS.md
Browser lanes use a shared script to install or verify Chromium and validate its executable path. Tests cover hosted, local, and self-hosted setup behavior.
UI-context regression suite
scripts/ui-contexts-checks.ts, scripts/ui-contexts-regression.ts, scripts/ui-regression.ts, scripts/split-view-regression.ts, scripts/pages-gate.test.ts, package.json, scripts/AGENTS.md
UI-context checks run in an isolated environment. The suite is added to browser and local test commands, and checks are moved out of the core UI regression script. Split-view regression uses explicit mouse events and waits.

Use image readiness, not runner ownership, to skip Chromium dependencies. A configured label can select a self-hosted runner that does not use this image. On that runner, both paths skip install-deps, so browser checks can fail for missing libraries. GitHub's RUNNER_ENVIRONMENT distinguishes self-hosted from GitHub-hosted runners; it does not identify installed packages. (docs.github.com)

  • scripts/ci-browser.sh#L45-L45: skip dependency installation only when this image explicitly signals that its libraries are installed.

Make the runner prefix unique per launcher.

On the same host and repository, start one launcher with --count 1 and another with --count 2. The second launcher can register slot 2. When the first launcher exits, its cleanup deletes every runner matching the shared prefix, including the second launcher's slot 2 runner. This removes the registration and can interrupt its CI work.

Self-hosted verification (workflow_dispatch, self_hosted_labels=["self-hosted","linux","x64","herdr-ci-verify"], 4 ephemeral containers from scripts/self-hosted-runner/run.sh --count 4 on a Ryzen 9 5950X):

  • First run 38219890870 @31d358ad: Fast checks and both browser jobs passed on the containers. Integration tests failed: herdr.sock is too long for a unix socket (111 > 100), because the default work dir is actions-runner/_work. 3613d65 checks out under /w.
  • Second run 38220781483 @3613d652: every job passed. Fast checks, Integration tests and both Browser regression jobs ran on herdr-ci-* runners, while Windows/macOS/Detect changes/summary stayed hosted.
  • The PR runs of the same commits routed every job to GitHub-hosted runners (no variable set).
  • Afterwards: 0 containers, actions/runners total_count 0. The launcher's exit trap deregisters the runners.

Timing: with 4 concurrent jobs at 8 CPUs each, the self-hosted run took ~10.5 min against ~7 min hosted. On this host the gain is not speed for the full fan-out; the option is for when hosted capacity is the constraint, or with fewer, larger slots.

39-39: 📐 Maintainability & Code Quality | 🔵 Trivial | 💤 Low value

Fix the verifier path for the composite action.

The run: line uses a workspace-relative scripts/ci-preinstalled-tools.sh. A composite action's run step executes in the caller's workspace, so the path resolves against the checked-out repository. This works for this repository's own workflows because they check out the repo first. The action then depends on the caller's checkout, not on its own files. Use github.action_path to make the script path independent of the caller's checkout. The script lives at the repository root, so go up from .github/actions/setup-ci.

Proposed fix
- run: bash scripts/ci-preinstalled-tools.sh
+ run: bash "${{ github.action_path }}/../../../scripts/ci-preinstalled-tools.sh"

Interpolating github.action_path directly into run: is safe here. The value is controlled by the runner, not by PR input.

Preserve the CHROME_PATH override in the parallel browser lane.

When CHROME_PATH is set, the lane now ignores it and passes the path resolved by installChromium() to every child script. The previous implementation honored the override, which the repository documents for browser checks.

CI on main at eace9f0 (run 38429338201, job 115409436687, self-hosted
runner, `HERDR_TEST_SHARDS=4`) failed
`server/claude-session.contract.test.ts:200` "lists a Claude pane's
subagents, counts the running ones and pushes the count without a
status": expected `[{ id: "a1", status: "running" }]`, received `[]`, in
120 ms. The test after it in the file and every later test passed.

## Root cause: a race in the test, not a regression

- The server's snapshot path starts `claudeAgents.refresh()` without
waiting for it. If `claudePaneSession` answers null once for the pane
(herdr's `agent.get` / `pane.process_info` busy or late),
`ClaudeSubagentStatus.ensure` records `path: null`. It then skips a new
lookup until `refreshMs` (5 s) has passed, and that includes the lookup
`/api/pane/omo-tasks` makes when asked. So an ask inside that window
answers `[]` fast, on purpose. The client retries.
- The test asked once and treated that answer as final. Its comment
("before the server has had a snapshot") was already wrong: `beforeAll`
waits for `statusReady`, and another test runs before this one.
- Reproduced locally by making the first two `claudePaneSession` calls
answer null. The result matched CI exactly: the same assertion, `[]`,
107 ms, and the other 9 tests green. With this change the same injection
passes.
- No file in the lookup or subagent path changed in #952–#968. A later
main run with the same code (38430538375) passed integration. This is
the only time this test has failed in the recent runs. The new factor is
the self-hosted 4-shard runner (#873). The log does not show which herdr
call was late in CI. What is shown is that one null lookup gives exactly
this failure.
- 30 local runs (serial, and 6 in parallel on separate herdr sessions)
and 3 full `HERDR_TEST_SHARDS=4` integration runs were all green before
the fix.

## Change (test only)

- Moved the bounded `until` poll (100 × 100 ms, allowed by the
fixed-sleeps ratchet) to file scope. The plan test and this test both
use it.
- Poll the subagent list until `a1` reads running, then keep the
existing `toMatchObject` assertions.
- Wait for the `background_tasks === 1` frame starting from the socket's
first frame, after the poll. Its 10 s window now starts once discovery
is done, and a count pushed while the list was polled still counts.
- Test timeout raised from 15 s to 25 s to cover the 5 s lookup cache on
the slow path.

Not changed: an explicit ask after a failed background lookup still
waits out the 5 s cache. That is the intended product behaviour. If an
explicit ask should look again at once, that is a separate follow-up.

## Checks

- `bun run check fast`: ok
- `bun test server/claude-session.contract.test.ts` on an isolated herdr
session: 10 pass, with and without the injected lookup failure
