What changed

herdr's pane layout operations, which only its TUI had, from the web UI. Everything is one herdr RPC per action; the app builds no layout state of its own.

Server (shared/protocol.ts, server/herdr/client.ts, server/index.ts)

  • POST /api/pane/split {pane_id, direction: right|down, focus?} → {ok, pane} (the new pane; focus is herdr's --focus, default off like --no-focus)
  • POST /api/pane/zoom {pane_id, mode?: toggle|on|off} → {ok, zoomed, changed, reason}
  • POST /api/pane/swap {pane_id, direction: left|right|up|down} → {ok, changed, reason, target_pane_id} (no_neighbor when there is none)
  • POST /api/pane/resize {pane_id, direction, amount?} → {ok, changed, reason} (unchanged when no border can move that way)
  • POST /api/pane/clear {pane_id} → {ok}
  • Validation before any RPC (invalid_body, missing_pane_id, invalid_direction, invalid_focus, invalid_mode, invalid_amount); herdr's pane_not_found comes back as the 404 envelope; the same same-origin + x-herdr-machine guard as /api/pane/close. MACHINE_PROXY_PATH forwards the five routes, so remote PCs work.
  • server/collector.ts follows herdr's layout.updated events on a connection of its own (like pane.focused, so an older herdr that refuses the type cannot cost pane exits) and broadcasts session-changed: a zoom, swap or resize made in the TUI reaches every browser at once instead of at the 5 s poll.

Client

  • src/lib/layoutMap.ts: cells of the tab's area in percent from layouts[].panes[].rect, neighbour detection, and which pane.resize call makes a pane wider/narrower/taller/shorter. Measured on herdr 0.9.3: pane.resize moves the pane's own border on the named side when a neighbour is there, otherwise the opposite border, so a pane between two others grows on both and is narrowed through its neighbour.
  • src/components/LayoutMap.tsx + .css: the compact layout map (tokens only); a cell opens its pane, the open pane in the accent wash, the zoomed pane carries the zoom glyph.
  • TabStrip.tsx: the tab's menu (right-click / chevron; a bottom sheet on touch via RowMenu) heads with the map for a tab of several panes and offers Split right / Split down, Zoom pane / Unzoom pane, Swap left/right/up/down (only the sides with a neighbour), Wider / Narrower / Taller / Shorter (only the axis with a neighbour) and Clear pane, acting on the pane the tab opens. A split keeps the user's pane (herdr's --no-focus). herdr's "nothing changed" answers show in the strip's notice line. After a layout call the strip reads the snapshot back at once (a menu reopened inside the 500 ms refetch debounce must act on the layout as it is now; caught by the browser QA).
  • CommandPalette.tsx + lib/actions.ts: Split pane right / down, the same and open it (focus: true; the app then selects the new pane) and Zoom pane when the tab has several panes.
  • site/demo/transport.ts answers the five routes on the demo's layouts. i18n ko/ja/zh entries, CHANGELOG line, DESIGN.md (menu items, layout map, palette).

herdr RPCs used: pane.split, pane.zoom, pane.swap, pane.resize, pane.clear; events: layout.updated.

How checked

  • bun run check fast → PASS (2297 pass, 0 fail; typecheck, build, generated types, unit tests incl. new src/lib/layoutMap.test.ts (9), server/collector.test.ts (+3), server/machines.test.ts, src/lib/i18n.test.ts).
  • bun run check run bun test --timeout 15000 ./server/pane-layout.contract.test.ts → PASS (10 tests on the isolated test herdr: validation per route, pane_not_found 404 on every route, cross-origin refusal, split right/down with and without focus read back from herdr's layout rects, zoom/already_zoomed/unzoom, swap + no_neighbor, resize by amount + unchanged, clear).
  • bun run check run --build bun scripts/mobile-tabs-regression.ts → PASS (the phone tab-strip regression; report status verified).
  • Browser + TUI QA (/tmp/parity-qa-A/qa.ts, 22 checks PASS) against the isolated session herdr-web-ui-qa-A with a real server on :7451, Playwright Chromium at 1280px and 390px (isMobile, touch), and a herdr TUI client in a PTY rendered through xterm.js for screenshots:
    • web Split right → herdr --session herdr-web-ui-qa-A pane list grew by one, the layout rect stands right of the root with herdr's focus unchanged, the TUI shows alpha and beta side by side (tui-after-web-split.png/.txt), the strip counts "2 panes" without a reload;
    • web Zoom pane → layouts[].zoomed true, the TUI tab bar shows Z with alpha alone (tui-zoomed.png), the map marks the zoomed cell and offers Unzoom pane;
    • a map cell opens its pane; Swap left exchanged the rects; Wider grew the pane; Clear pane answered without a notice; palette Split pane down and open it made herdr focus the new pane and the app opened it;
    • TUI prefix+v and prefix+z written to the PTY → the strip read "4 panes" and the map marked the zoomed cell with no reload;
    • phone: the chevron opens the bottom sheet with the map, a tapped cell opens its pane.
    • Evidence: /tmp/parity-qa-A/01-desktop-strip.png, 02-desktop-menu-one-pane.png, 03-desktop-menu-two-panes.png, 04-desktop-menu-zoomed.png, 05-desktop-palette-split.png, 06-desktop-menu-three-panes.png, 07-desktop-menu-after-tui-split-zoom.png, 08-phone-strip.png, 09-phone-sheet.png, 10-phone-sheet-selected.png, tui-*.png/.txt, snapshot-*.json, pane-list-after-web-split.txt, qa-results.json.

Known limits

  • Palette layout actions have no notice surface of their own: a refusal is logged to the console (the strip's menu shows refusals in its line).
  • herdr's layout_updated also fires when the TUI's focus moves between panes; each one is a session-changed broadcast (debounced client refetch).
  • The map is schematic (herdr's layout rects, which include borders and follow the TUI client's size), not the attached terminal's size.
  • No global shortcuts for the layout operations; they are in the palette and the tab menu.
  • The Korean, Japanese and Chinese strings are mine; a native read is welcome.

POST /api/pane/split, zoom, swap, resize and clear, one herdr RPC each
(pane.split, pane.zoom, pane.swap, pane.resize, pane.clear), validated
before the RPC and answering herdr's pane_not_found in the error
envelope, as /api/pane/close does. The machine proxy forwards them.

Measured on herdr 0.9.3: pane.resize moves the border on the side it
names when the pane has a neighbour there, else the opposite border.
A zoom, swap, resize or focus change in a tab is broadcast as
session-changed, so a browser learns of the TUI's layout changes at
once instead of at the poll. On a connection of its own, like
pane.focused: an older herdr that refuses the type must not cost pane
exits.
The tab's menu offers Split right / down, Zoom pane, Swap with the
neighbours the pane has, Wider / Narrower / Taller / Shorter where a
border can move, and Clear pane, and heads a tab of several panes with
a map of its layout drawn from herdr's rects: a cell opens its pane,
the open one is in the accent, the zoomed one carries the glyph. The
palette has Split pane right / down, the same "and open it" (herdr's
--focus) and Zoom pane. A split keeps the user's pane, as --no-focus
keeps herdr's. After a layout call the strip reads the snapshot back at
once, so a menu reopened inside the refetch debounce acts on the layout
as it is.
The demo splits, zooms, swaps and resizes its own layouts, and clears
nothing, so the site's client shows the controls.

Merge Risk: ⚪ Minimal · up to 0f76d

The demo’s Clear action blanks the attached screen, while later output or reconnect replay can repopulate it, consistent with screen-only behavior. No material merge blocker is established.

Security Architecture Review

Security architecture risk: 🔵 Low · up to 0f76d

The new controls can modify panes on connected computers but preserve the existing access restrictions. No new authorization bypass was identified. Remote execution and interrupted-operation recovery remain partly unverified.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • inferred — The effective authority is session-wide pane control on the local Herdr instance or a selected enabled, connected registered machine, rather than per-pane tenant isolation. This is the existing driving-access boundary: pane close and other mutations already exercised comparable authority before these layout routes were added.

Trust Boundaries and Controls

  • observed — Authentication precedes dispatch, mutating API requests must satisfy the origin policy, and watch devices are denied these mutations. Machine aliases and remote forwarding additionally require x-herdr-machine for mutations. Direct pane routes inherit the global controls; they do not independently require that header on every same-origin request.
  • observed — Caller-selected machine IDs resolve through the managed registry, not arbitrary destination URLs. Forwarding uses the registered endpoint token, excludes incoming cookies and browser Authorization, rejects redirects and limits requests to allowed paths. The PR extends that path allowlist without changing these controls.

Hardening Proposals

  • proposed — For interrupted non-idempotent actions, reconcile the authoritative pane snapshot before offering a retry and distinguish an uncertain outcome from a confirmed rejection. This would reduce duplicate splits or repeated layout changes without implying that an authorization flaw was observed.

Review of #726. The phone sheet of a two-pane tab lists a dozen 48px
actions, more than a short phone's 92% holds, and `.modal` hides its
overflow: the actions now scroll between the sheet's head and Cancel
(`.row-sheet-items`). The desktop popover was capped at 320px however
much room the screen had, which cut "Zoom pane" off at 1280x800: it is
now as tall as its items, up to the room on its side of the button, and
scrolls only on a screen too short for it. The layout map's cells take
the same focus-preserving mousedown as the menu's items, so Safari's
blur on a press cannot close the menu before the click selects the pane.
…stand

Review of #726. herdr focuses the pane before it reads the zoom mode, so
a `toggle` for pane B of a tab zoomed on A unzoomed the tab instead of
showing B alone: the menu and the palette now send the `on` or `off`
their label names (`zoomMode`, lib/layoutMap.ts), and an already_zoomed
answer whose tab now shows the asked pane alone counts as done.

A "Split pane right and open it" that answered after the user had
opened another pane or PC switched them back to the new pane: the
selection carries a generation (lib/selectionMark.ts) and a split opens
its pane only while nothing was opened since it was asked.

A PC whose bridge is from before these routes answers 404 for the route
itself: the tab's menu and the palette now say "This PC's bridge does
not offer this yet" instead of a raw failure (`routeMissing`,
lib/api.ts; the palette's line is `.pane-notice` over the pane).
… again

Review of #726. The demo moved one neighbour's rect by a share of the
tab, so in a nested layout (split right, then that pane down) widening
the left pane moved only the upper-right pane and left the lower-right
one overlapping it. The demo now recovers herdr's split tree from the
rects (src/lib/layoutTree.ts), moves the ratio of the split the border
belongs to by the amount on the split's own extent, as herdr does
(capped at 0.5, the ratio held to 0.1..0.9), and lays every pane under
it out again; the tests assert the rects still tile the area. Its zoom
focuses the pane before it reads the mode, as herdr does.
Review of #726. The contract said `amount` was a share of the tab and
allowed up to 1; herdr moves the ratio of the split the border belongs
to (0.25 in a 60-column half of a 120-column tab moves it 15 columns,
not 30), caps the amount at 0.5 and holds the ratio to 0.1..0.9. The
docs say so and the server refuses more than 0.5 (invalid_amount) rather
than let herdr quietly take less. The contract test gains the
nested-split case, the cross-pane zoom semantics the UI relies on, and
a clear case that prints a marker, sees it on the screen, clears, and
polls until it is gone.
ui-regression pinned the tab menu to Rename tab and Close tab; a
one-pane tab now offers Split right, Split down and Clear pane first,
which is what CI's browser lane failed on.

Review round: all seven findings hold and are fixed, none rejected

# Finding Status
1 Medium - phone menu clips its actions Fixed in d45cfd9. The sheet's actions scroll between its head and Cancel (.row-sheet-items; .modal keeps hiding its overflow). The desktop popover's fixed 320px cap is gone too: it is as tall as its items, up to the room on its side of the button, so at 1280x800 the three-pane menu shows everything and only a truly short viewport scrolls. QA: 390x844 and 320x640 sheets scroll to Close tab with Cancel pinned; 1280x480 menu scrolls and still ends inside the screen.
2 Medium - "Zoom pane" can unzoom the tab Fixed in ffe1205. Both menus send the explicit on/off their label names (zoomMode, src/lib/layoutMap.ts, unit-tested), never toggle; an already_zoomed answer whose tab now shows the asked pane alone counts as done. The demo focuses the pane before it reads the mode, as herdr does. Contract case added in e37bca2: on for another pane of a zoomed tab keeps the tab zoomed on that pane (herdr answers changed: true, reason: already_zoomed with the focus moved), while toggle on a third pane unzooms it. Live QA: tab zoomed on gamma, Zoom pane on alpha -> zoomed: true, focused alpha.
3 Medium - a delayed split overrides later navigation Fixed in ffe1205. The selection carries a generation (src/lib/selectionMark.ts, unit-tested) and the split opens its pane only while nothing was opened since it was asked; a pane opened and left again counts as moving on. QA: /api/pane/split held 2.5 s in the browser, beta opened meanwhile -> beta stays open while herdr's focus is on the new pane.
4 Medium - map clicks miss the Safari focus guard Fixed in d45cfd9. The map cells take the same focus-preserving onMouseDown as RowMenu's items. Verified in Chromium (a cell click still selects its pane); I had no Safari to drive (the test Mac's remote automation is off), so a Safari run is still owed.
5 Medium - resizing corrupts nested demo layouts Fixed in f5c4d58. src/lib/layoutTree.ts recovers herdr's split tree from the rects, moves the ratio of the split the border belongs to and lays every pane under it out again. The tests include the review's layout (the lower-right pane follows to x=66) and assert non-overlap and full area coverage on every case; with the relay-out removed they fail with the lower-right pane left at x=60.
6 Low - resize amount documents the wrong unit Fixed in e37bca2. The contract (protocol catalogue and type, server, client and api docs) now says the share is of the split the border belongs to, with herdr's 0.5 cap and 0.1..0.9 ratio; the server refuses more than 0.5 (invalid_amount) instead of letting herdr quietly take less, as the demo already did. Contract case added: 0.25 on a ~63-column column moves ~16 columns, not the tab's 30.
7 Low - the clear test never verifies clearing Fixed in e37bca2. The test types a unique marker into the pane's shell, polls pane.read until it shows, clears, polls until it is gone, and checks the pane list.

Also in this push:

Checks on the merged branch: bun run check fast pass (2310 tests); bun run check run bun test --timeout 15000 ./server/pane-layout.contract.test.ts 12 pass; bun run check run --build bun scripts/ui-regression.ts pass. Browser QA on an isolated herdr session at 1280x800, 1280x480, 390x844 and 320x640: 13/13.

Follow-up (7ed7d41)

  • Regression test for 1, 4 and the 1280x800 menu: scripts/tab-menu-regression.ts (0add871, also run from ui-regression.ts) opens the menu of a two-pane tab and checks that the 1280x800 popover shows every item down to Close tab with nothing to scroll, that a mousedown on a map cell is cancelled (the Safari focus guard) while its click opens that pane, and that on 390x844 and 320x640 the sheet's actions scroll between the head and Cancel, which stay on the screen, with Rename tab tapped after the scroll. A keyboard-open sheet cannot be staged: src/lib/viewport.ts reports the keyboard only while a text field is focused, and the open sheet holds the focus on a button.
  • Collector thread: 17c5124 made the layout stream's restart call onStructureChange; main's fix(collector): refresh sessions on herdr lifecycle events #725 then moved layout.updated onto the lifecycle stream, whose restart already notifies and reconciles, so the merge aa2a3c2 keeps that one path (thread resolved above).
  • origin/main merged twice since the table: aa2a3c2 (fix(collector): refresh sessions on herdr lifecycle events #725) and 7ed7d41 (feat(terminal): add native pane history search #729; both CHANGELOG entries kept, pane/find added to the proxy path list beside the layout routes).
  • Checks on 7ed7d41: bun run check fast pass (2358 tests), bun run check run bun test --timeout 15000 ./server/pane-layout.contract.test.ts ./server/collector.test.ts 63 pass, bun run check run --build bun scripts/mobile-tabs-regression.ts pass, bun run check run --build bun scripts/tab-menu-regression.ts pass.

Comment thread src/App.tsx Resolved
The tab menu read 오른쏙 for 오른쪽.
A render React throws away (Strict Mode, a replay) moved the selection generation on, so a split asked to open its pane could find the selection changed when it had not. The mark now moves in a layout effect keyed on the PC and pane; every reader runs from an event or a reply, after the commit.
…ream is back

A border moved while the layout.updated subscription was down went unseen until the next move: the restart now broadcasts session-changed, as the lifecycle stream does, without a snapshot of its own.
…rols

main's #725 follows layout.updated on the lifecycle stream, whose restart already tells the clients to read again: the branch's own layout.updated subscription, its parser and their tests go, and the changelog entry no longer claims the event.
… on its map

Review of #726. Nothing pinned the menu's fixes: on a 1280x800 screen
the popover of a two-pane tab must show every item with nothing to
scroll (a 320px cap cut Zoom pane off), a press on a cell of the layout
map must keep the menu open for Safari and its click open that pane,
and on a 320x640 phone the sheet's dozen actions must scroll between
its head and Cancel, which stay on the screen, so the last of them is
reachable by touch. scripts/tab-menu-regression.ts checks the three, on
its own or from ui-regression.ts.

- Line 559: Update the `/api/pane/clear` branch to send a clear-screen update
for the requested pane to its attached demo sockets before returning `{ ok: true
}`, so the existing pane’s terminal display is cleared.
- Around line 556-558: Ensure the demo workspace and tab creation handlers add a
one-pane entry to snapshot().layouts using the created pane’s tab_id and
pane_id, so the layout and cell lookups in this guard succeed for newly created
panes.

…lear pane

A workspace or tab the demo created, and a SPECS pane backfilled without a recorded one (cli-tools), had no layouts entry, so every layout route answered pane_not_found for them: each gets herdr's one-pane layout now. Clear pane answered ok and left the terminal as it was; the sockets attached to the pane are sent a clear screen.

Second-round adversarial review addressed in ff2ed70 (fix(demo): keep the split tree the demo built, and never resize a pane to nothing). Current pushed tip is c0901c2, which includes current main. Findings 1-7 remain fixed; their implementations were left intact.

New finding Resolution
Medium: resizing changes an unrelated row Fixed in ff2ed70. The demo retains its authoritative split tree instead of reconstructing ambiguous grids after each resize. Split, swap and close update that same tree; zoom preserves it. The exact down-then-right-on-both-rows sequence now widens only the top-left pane from 60 to 66 columns; both bottom panes retain their rectangles.
Medium: resizing can permanently freeze the demo layout Fixed in ff2ed70. Recursive descendant minimum sizes bound allocation and resizing so every pane retains at least one row and column. The exact five-down-splits sequence starts at [20,10,5,2,1,2]; three Taller actions keep every leaf visible, and Shorter succeeds. Splitting a one-cell pane is refused without changing the layout.

Neither new finding was rejected. Both exact sequences failed against the unfixed implementation before the change. Unit coverage retains the existing non-overlap/full-coverage assertions and adds positive dimensions, independent rows, recovery, width saturation, and swap/zoom/close continuity.

Validation on pushed tip c0901c2:

  • PASS bun run check fast: workflow syntax, generated types, typecheck, build, and 2,377 passing unit tests; 7 platform-specific skips, 0 failures.
  • PASS bun run check run bun test --timeout 15000 ./server/pane-layout.contract.test.ts: 12 tests, 0 failures. No server or contract files changed in this round.
  • PASS tab-menu and mobile-tabs regressions through bun run check run --build, with fresh live captures on isolated session herdr-web-ui-qa-A.
  • PASS real demo menu actions for both exact scenarios at 1280px and 390px, in dark and light themes; no page errors. Actual Safari remains unverified.

Evidence is under /tmp/parity-qa-A/: round2-grid-{1280,390}-{dark,light}.png, round2-deep-*, round2-recovered-*, round2-demo-results.json, tab-menu-{1280,390,320}.png, and mobile-tabs-*.png. Post-merge contract/browser reports are final-*-report.json; the final fast report is node_modules/.cache/check/99e43308-9eb4-43aa-b991-41df3594f4f8/report.json in the feature worktree. All final reports verify unchanged source at c0901c2.

Cleanup: demo Chromium closed, loopback server stopped, temporary demo bundle removed; both isolated live QA runs finished with their browsers and servers closed and their herdr sockets removed. The contract runner removed its disposable isolation directory. Lock refusals alone were retried; admitted checks passed. Existing Vite large-chunk warnings remain.

This response covers only the two new findings. The PR has not been merged.
