perf(sidebar): read every repository's branches of a PC in one request (#2661) - #3129
Closes#2661. Proposed by @kilhyeonjun, whose measurements started this.
What changes
The sidebar's branch labels asked GET /api/worktree/list once per repository, plus once per git
workspace herdr has not marked, every 30 s, one after another. Now the poll asks once per PC:
New GET /api/worktree/inventory?workspace_id=a&workspace_id=b... answers the same listing for
up to 64 workspaces (MAX_INVENTORY_WORKSPACES) in one read, each workspace once, in the order
asked. A workspace herdr refuses carries the status, code and message /api/worktree/list would
have answered for it alone, so the client handles each one exactly as before (Sidebar keeps polling worktree.list every 30s for a workspace that stopped being a Git checkout #2726's not_git_worktree, a dropped connection keeping the last branch).
The server still asks herdr once per workspace, one after another. Four at a time was measured
too: the median fell to ~9 ms, but about one read in four took ~104 ms, against a steady ~22 ms one
at a time, so the simpler sequential read stays.
useWorktreeBranches reads the inventory (in chunks of 64), then applies each answer through
the existing per-repository and unmarked logic.
Older PCs: another PC whose bridge predates the route answers 404 not_found; the reader then
goes back to one list per workspace for that PC and does not ask it for the inventory again.
The demo transport answers the route; the browser scripts that stand in for worktree/list
answer it too, and ui-regression.ts holds the inventory read where it held the list read.
Review round (omo CLEAR, Codex Terra xhigh: 2 MEDIUM + 1 LOW, none reproduced end to end):
The server stops asking herdr after 30 s (INVENTORY_BUDGET_MS) or once the client has left, and
answers the rest as timed-out reads (502 timeout, which keeps their last branch), so a stalled
herdr cannot hold the whole answer past the request's 60 s idle limit.
The client splits reads by query length as well as count (2048 characters, well inside the relay's
4096-character request target, which 64 long ids could exceed), and a failed read no longer
discards the reads that answered in the same poll.
A PC read one workspace at a time is asked for the inventory again after it reconnects, as it does
after an update.
Codex's check of that round reproduced two regressions it introduced, fixed in one more commit:
With a herdr too slow to answer every workspace within the budget, the same workspaces timed out on
every poll; each poll now starts one workspace further on.
An older bridge's 404 arriving after the PC went offline set one-by-one reads again after the
reconnect; an answer from a stopped poll no longer does.
No new UI, no new setting. The command palette keeps its own reader (it only polls while open), and
now asks one request per PC when it does.
Measurements
Isolated herdr session, 8 repositories (each with one linked worktree, both open as workspaces),
one poll cycle as the sidebar runs it, 30 cycles per run, median. "133 ms RTT" adds one 133 ms round
trip per HTTP request, the measured Korea to US-West latency of a phone over a relay.

herdr's own work is unchanged (it still reads each repository); the win is the request count and
round trips, which is what a phone over the relay or a remote PC pays for.
Validation
Failing first: the two new useWorktreeBranches.hook.test.ts cases failed on main (one request
per workspace, no inventory), and the new workspace-routes.test.ts cases had no route.
Review-round tests fail with each fix reverted and pass with it: the partial-failure and reconnect
cases in useWorktreeBranches.hook.test.ts (and the rotation and late-404 cases of the last commit), the budget case in workspace-routes.test.ts; inventoryReads splitting in worktreeBranches.test.ts.
bun test (unit): src/lib/useWorktreeBranches.hook.test.ts, server/workspace-routes.test.ts, src/lib/worktreeBranches.test.ts, server/machine-proxy.test.ts, src/components/Sidebar.appLayout.test.tsx.
Integration on an isolated herdr session: server/device-access.contract.test.ts -t 2250
(watch refused on /api, /api/machines/local, /api/machines/pc1; drive answered, pc1 503).
bun run check fast: pass on the review-round head (12627 unit tests, typecheck, build).
Browser scripts in the CI runner image (herdr-ci-runner:local, as its runner user): all pass: sidebar-branch-line-demo-regression.ts (7 s), palette-machines-demo-regression.ts (12 s), session-history-browser-qa.ts (63 s, its stand-in server has no inventory route, so it covers
the older-PC fallback), ui-regression.ts (208 s, the held pre-create inventory read).
Skipped: the full integration suite and the other browser scripts (CI runs them).
#2661)
The sidebar's branch labels asked GET /api/worktree/list once per repository and once per
unmarked git workspace every 30 s, one after another. GET /api/worktree/inventory answers the
same listings for up to 64 workspaces in one read (each with the error the list route would give),
and the poll asks it once per PC. A PC whose bridge is older answers 404 not_found and is read
one workspace at a time as before. Watching devices are refused it as they are the list (#2250).
Proposed by @kilhyeonjun in #2661.
The sidebar can now load branch listings for multiple workspaces in one request, refreshing every 30 seconds, including through a relay or another PC’s connection.
Individual workspace errors are reported alongside successful listings, with up to 64 workspaces per request. PCs with older software continue to use individual reads.
Bug Fixes
Read-only connections are now prevented from accessing the combined worktree inventory endpoint.
The change adds a worktree inventory endpoint for multiple workspace IDs and updates sidebar polling to use it. The client batches IDs and falls back to individual worktree-list requests when a PC does not support the inventory endpoint.

Summary
Inventory contract and server route shared/workspace-lifecycle.ts, shared/protocol.ts, server/workspace-routes.ts, server/workspace-routes.test.ts
The protocol adds inventory response types and a 64-workspace limit. The route deduplicates workspace IDs, reads each workspace sequentially, and returns listings or per-workspace errors. Tests cover ordering, errors, timeouts, and request validation.
Machine routing and demo support server/dispatch.ts, server/machine-api.ts, server/device-access.contract.test.ts, site/demo/transport.ts, scripts/palette-machines-demo-regression.ts, scripts/sidebar-branch-line-demo-regression.ts
Machine routing and read-only checks include the inventory endpoint. Demo transports return inventory entries, and access tests cover inventory requests across device routes.
The client batches workspace IDs within count and query-length limits. Sidebar polling uses inventory requests and falls back to individual list requests when an older PC returns 404. Tests cover batching, polling, fallback, and reconnect behavior. The changelog describes the polling change.
devswha/ovis#2304: Refuses worktree listings to watching devices; this change extends the refusal to inventory requests.
devswha/ovis#2337: Covers the release note for refusing worktree listings to watching devices; this change adds the inventory endpoint to that refusal.
Merge Risk: Minimal · up to f8b30
The sidebar now reads each PC's branches in one request and falls back to per-repository reads on older PCs. The earlier concerns about partial failures and request deadlines are addressed. No actionable merge-blocking risk remains.

Full details: Linked Issues check
Explanation
[#2661] The inventory route batches workspace reads, and access tests cover watch-role refusal. The route reads workspaces sequentially and repeats herdr reads instead of using capped parallel reads and a per-repository cache. useWorktreeBranches creates a cache per hook instance; the sidebar and palette retain separate readers. Opening the palette can therefore repeat reads already made by the sidebar. The recent changes do not resolve these requirements.
Resolution
Add capped parallel reads and a per-repository cache that invalidates on session changes and worktree creation or removal. Share a per-machine client cache between the sidebar and palette. Add automated tests for concurrency, cache reuse, and invalidation.

Test inventory batching across the 64-workspace boundary.
The three-ID test would not detect removal of batching. Add a 65-workspace test that checks the two requests contain 64 and 1 IDs and that all branches are returned.

Review round on #3129:
- The server stops asking herdr after INVENTORY_BUDGET_MS (30 s) or once the client left, and
answers the rest as timed-out reads, so a stalled herdr cannot hold the answer past the request's
60 s idle limit.
- The client splits reads by query length as well as count (2048 characters, inside the relay's
4096-character request target), and a read that fails no longer discards the reads that answered
in the same poll; the unanswered workspaces keep their last branch.
- A PC read one workspace at a time is asked for the inventory again after it reconnects, as it
does after an update.
… ignore a late 404
Two regressions of the review round, both reproduced by Codex on #3129:
- With a herdr too slow to answer every workspace within the read's budget, the same workspaces
timed out on every poll; each poll now starts one workspace further on.
- An older bridge's 404 that arrived after the PC went offline set one-by-one reads again after the
reconnect had cleared them; an answer from a stopped poll no longer does.

Review summary at f8b3019 (omo CLEAR; Codex Terra xhigh on the first head and on the fix round):
Fixed in this PR:
Codex MEDIUM: a stalled herdr could hold the whole inventory past the request's 60 s idle limit -> 30 s budget plus client-abort check (a1f340e).
Codex MEDIUM: a failed later read discarded the reads that answered in the same poll -> applied independently (a1f340e).
Codex LOW (partially reproduced): 64 long ids could exceed the relay's 4096-character request target -> reads also split at 2048 query characters (a1f340e).
omo LOW: a PC once found old stayed on one-by-one reads -> reset when the PC reconnects (a1f340e).
Codex MEDIUMs introduced by that round, both reproduced: the same workspaces timing out every poll under a slow herdr -> each poll starts one further on; a late 404 from before an offline spell re-setting one-by-one reads -> ignored once the poll stopped (f8b3019's parent).
Left as notes (LOW, not changed here):
omo, reproduced with a fake clock: with herdr answering worktree.list in about 1 s per call and 64 workspaces, the rotation advances one workspace per poll, so the last one can wait about 35 minutes for its first label (last-known labels are kept meanwhile). Normal herdr answers eight in about 22 ms. A follow-up could advance by the number of workspaces actually read.
Codex: a single workspace id longer than about 4000 characters would still exceed the relay's request target on its own (the list route has the same limit).
Codex: the budget uses wall-clock time, so a backward clock step during a slow read can stretch it.
omo/CodeRabbit: the proxy's 64 MiB answer cap could in theory be reached by 64 very large listings; a failed read keeps last-known labels.
CodeRabbit: the demo transport does not enforce MAX_INVENTORY_WORKSPACES; its only client never exceeds it.
